And if that instructor calls in sick, whoever subs for them has no idea what six different groups of students were supposed to be working on that night.<\/p>\n<p class=\"wp-block-paragraph\">I ran into this exact wall decades ago when I had a few hundred black belts training across six locations. I didn&#8217;t have enough qualified staff to run a separate class for every black belt degree at every school. I needed a way to get all my black belts learning the same material at the same time, so I could teach one lesson to my staff a month or two ahead of time, send them out to teach it, and know that every school was delivering the same thing on the same night.<\/p>\n<p class=\"wp-block-paragraph\">Grandmaster Jeff Smith ran into the same wall from a completely different direction. He wasn&#8217;t trying to solve a staffing problem \u2014 he was running college programs at the time, and it hit him how much easier those were to teach than a typical martial arts school. In a college class, if fifty students enroll in first semester, they all learn the same material together. Semester ends, they all test up together, and now you have fifty new students in that seat and fifty who advanced together into the next class. Nobody&#8217;s doing twenty different things in the same room. Jeff looked at that model and asked the obvious question: why can&#8217;t a martial arts school work the same way? There are prerequisites: you take Math 101 before Math 201, and Math 201 before Math 301. Everything downstream depends on something taught upstream. But within a given level, students in the same major are all sitting in the same room learning the same thing at the same time \u2014 even though they arrived from different starting points.<\/p>\n<p class=\"wp-block-paragraph\">That&#8217;s the exact structure that makes a rotating curriculum work in a martial arts school. Before you ever mix students into a rotating block, you have to make sure the prerequisites are handled. In a basic class, that means teaching stances, footwork, and the modern and traditional fundamentals \u2014 front stance, back stance, horse stance, fighting stance, your basic strikes and kicks \u2014 with no forms, no sparring, and no partner drills beyond pad work. Students in that basic tier repeat that same short list of fundamentals on a cycle, sometimes noticing &#8220;didn&#8217;t we already do this?&#8221; Yes \u2014 and that repetition is the point. It&#8217;s the prerequisite layer everything else gets built on. Skip it, and rotating the more advanced material on top of it falls apart, because half the room won&#8217;t have the base movement vocabulary the rotation assumes they already have.<\/p>\n\n<h2 class=\"wp-block-heading\">Introducing the Rotating Block Method<\/h2>\n<p class=\"wp-block-paragraph\">Once the prerequisite foundation is solid, here&#8217;s how the actual rotation works, broken into four pillars.<\/p>\n\n<h3 class=\"wp-block-heading\">Pillar 1: Build the Prerequisite Foundation First<\/h3>\n<p class=\"wp-block-paragraph\">Your entry-level curriculum should be modular and short \u2014 think in terms of chunks, not a full belt&#8217;s worth of material. A workable structure is three or four modules of about two months each, repeating on a cycle every six months. Nothing in this tier requires a student to have already learned material from a higher tier. This is your &#8220;core requirements&#8221; phase, and it should stay narrow and repeatable on purpose.<\/p>\n\n<h3 class=\"wp-block-heading\">Pillar 2: Group by Block, Not by Belt<\/h3>\n<p class=\"wp-block-paragraph\">This is the mechanic that makes the whole thing work. Instead of assigning a unique curriculum to every individual belt rank, you assign a curriculum to a block \u2014 a room, a class slot, a training group \u2014 and everyone physically in that group, regardless of rank, learns the same material during that cycle.<\/p>\n<p class=\"wp-block-paragraph\">Here&#8217;s the walkthrough. Say you have four ranks feeding into one intermediate class: orange, green, purple, and blue. Instead of teaching four different lesson plans in the same hour, you take whatever curriculum the top rank (blue) was learning, and next month everyone in the room learns that. The following month, everyone learns what purple was working on. Then green&#8217;s material. Then orange&#8217;s. Every student in that room ends up covering all four modules \u2014 they just enter the rotation at different points and exit at different points based on where they started.<\/p>\n<p class=\"wp-block-paragraph\">The ranks that entered partway through the rotation get a head start on more advanced material earlier than they otherwise would have. The ranks that were already at the top of the tier get to reinforce material with fresh eyes. Nobody is shortchanged, because by the time any given student reaches the top of that tier, they will have cycled through everything required to move into the next tier \u2014 regardless of the order they experienced it in. And critically: you are teaching one lesson per class, not four. That&#8217;s the entire efficiency gain.<\/p>\n\n<h3 class=\"wp-block-heading\">Pillar 3: Weight Your Tiers to Match Reality, Not an Even Split<\/h3>\n<p class=\"wp-block-paragraph\">When school owners first try to design tiers, the instinct is to split belts evenly \u2014 say, four in beginner, four in intermediate, four in advanced. That&#8217;s the wrong instinct. Your student population isn&#8217;t evenly distributed across ranks. You will always have more students at the entry level than at the top, simply because some percentage of any group doesn&#8217;t continue far enough to reach advanced rank. That&#8217;s true even in a well-run school working to hold attrition below the roughly 2% monthly target that separates well-coached schools from the industry&#8217;s average 3\u20135% monthly attrition \u2014 some natural funnel is unavoidable.<\/p>\n<p class=\"wp-block-paragraph\">So your beginner tier should carry more belt ranks than your advanced tier, not fewer. As your enrollment grows and your intermediate and advanced population fills out, you can rebalance \u2014 but don&#8217;t design the structure around an equal split. Design it around where your actual bodies are sitting in the room.<\/p>\n\n<h2 class=\"wp-block-heading\">Applying the Same Logic to Your Belt Ranking Structure<\/h2>\n<p class=\"wp-block-paragraph\">The rotating block concept applies just as cleanly to how you structure the ranks themselves, and it&#8217;s worth borrowing an idea from how grappling organizations handle this. In Brazilian Jiu-Jitsu, the internationally recognized belt colors are spaced very far apart \u2014 it can take a year or more to reach blue, and years more between the higher colors. That&#8217;s a long stretch with very few tangible markers of progress, which is exactly the kind of gap that drives attrition.<\/p>\n<p class=\"wp-block-paragraph\">The fix many well-run academies use is to keep the internationally recognized colors intact, but insert their own intermediate rankings in between \u2014 stripes, half-belts, or sub-levels that are not part of the international system but absolutely are part of your school&#8217;s system. A student earns a school-level rank every couple of months, feels real, frequent progress, and still earns the internationally recognized color at the proper interval. You&#8217;re not diluting the credential \u2014 you&#8217;re adding more testing frequency and more feel-good moments underneath it. The same idea works in a traditional striped-belt system: a white belt with a stripe, then two stripes, then a full color change, gives you two or three visible progress markers where you used to have one, without changing your actual promotion timeline to black belt.<\/p>\n<p class=\"wp-block-paragraph\">More testing touchpoints, spaced closer together, is one of the most reliable levers available for keeping students engaged during the exact stretch where they&#8217;re most likely to plateau and quietly stop showing up.<\/p>\n\n<h2 class=\"wp-block-heading\">Rolling This Out to Your Existing Students Without a Big Announcement<\/h2>\n<p class=\"wp-block-paragraph\">School owners tend to over-think how they&#8217;ll explain a curriculum change to current students. Don&#8217;t. Existing students don&#8217;t need \u2014 and don&#8217;t want \u2014 a detailed justification. They need to know what to expect walking in the door.<\/p>\n<p class=\"wp-block-paragraph\">One thing worth remembering: people will complain about change whether or not you make it. A longtime member of our coaching team put it well once when he was frustrated that every improvement drew grumbling from somebody. The truth is, if you change nothing, the same people complain that nothing ever changes. If you change something, they complain about the change. The complaining isn&#8217;t really about the specific thing you did \u2014 it&#8217;s a constant. So don&#8217;t let the fear of complaints talk you out of a structural improvement that will make your school better.<\/p>\n<p class=\"wp-block-paragraph\">The actual script is short: &#8220;Over the next couple of months we&#8217;re doing things in a slightly different order. It&#8217;s going to be more fun, and you&#8217;re going to learn faster.&#8221; That&#8217;s it. If a student happens to be paired into a module ahead of where they&#8217;d normally be, tell them plainly: you&#8217;re not expected to perform it at the level of the higher rank \u2014 you&#8217;re expected to perform it at your own rank&#8217;s standard, and the next test is based on what you worked on the last two months, not on some abstract belt-level expectation. New students never need this explanation at all, because they have no baseline to compare it to. Save your energy for training your staff on the new structure, not talking your current students into it.<\/p>\n\n<h2 class=\"wp-block-heading\">The Real Payoff: Escalating Content by Commitment Level<\/h2>\n<p class=\"wp-block-paragraph\">There&#8217;s a second, higher-leverage version of this same rotation principle, and it applies to how you sequence advanced material \u2014 leadership content, business content, or anything beyond core curriculum \u2014 for students and staff who are clearly in it for the long haul.<\/p>\n<p class=\"wp-block-paragraph\">The instinct is to hold everyone to the same basic-level pace so nobody gets overwhelmed. That&#8217;s correct for students who are only going to be with you a short time \u2014 teaching a brand-new student your most advanced material just confuses them and doesn&#8217;t move the needle. But for a student, or a staff member, who has clearly signaled they&#8217;re staying \u2014 who&#8217;s already committed to the multi-year path \u2014 holding them back at the basic level for a full year before introducing anything more advanced is a mistake. It doesn&#8217;t accelerate their safety or their comprehension.
