If you pull your numbers right now and renewals aren&#8217;t at least 60% of your gross, you are leaving serious money on the table \u2014 and you probably have a pricing or renewal execution problem, not a marketing problem.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Think about why this is true. A new student costs you five to seven times more to acquire than to retain \u2014 you&#8217;re paying for ads, staff time, and the entire sales process just to get them in the door. A student who&#8217;s already in your school, already trusts you, already sees results, and already has a relationship with your instructors is a completely different proposition. You&#8217;re not trying to convince a stranger to trust you with their time and money. You&#8217;re asking someone who already made that decision once to make a bigger commitment to something they&#8217;re already doing.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s the entire logic behind renewals: you&#8217;re not creating demand, you&#8217;re harvesting demand that already exists. Say your basic program is priced in the $197\u2013$247 per month range, and your renewal moves that student into a premium Black Belt Leadership tier at $375\u2013$497 per month \u2014 right in line with what our top, well-coached schools charge for a serious black belt track program. The single biggest mistake I see school owners and their staff make is trying to renew everybody, or picking students at random because they&#8217;ve &#8220;been around a while.&#8221; That&#8217;s not a system \u2014 that&#8217;s guessing, and guessing gets you rejections. You&#8217;ve essentially wasted the shot.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The Harvest Method is a four-stage system that fixes this. It ensures you&#8217;re only asking the right people, at the right time, after they&#8217;re already primed to say yes.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Stage 1: Rate every student \u2014 don&#8217;t guess, grade<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">The first step happens before you ever think about asking anyone to renew. You and your program director sit down and rate every single student and their parent on a simple scale \u2014 A, B, or C.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">An &#8220;A&#8221; parent is someone who shows up, watches class, speaks positively about the program, and stays engaged. An &#8220;A&#8221; student is coming to class consistently, giving good effort, and completing their assigned work. You&#8217;re not just rating the student \u2014 you&#8217;re rating the parent too, because in a family-based program, the parent&#8217;s buy-in matters as much as the child&#8217;s effort.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Once you&#8217;ve rated your whole student body, you only move the double-A&#8217;s \u2014 an A parent and an A student \u2014 onto your active renewal list for that month. You&#8217;re not trying to work the whole list at once. Pick fifteen to twenty names. Those are the students you&#8217;re going to focus your attention on this month. Everyone else stays in your normal engagement-tracking system, and you&#8217;ll re-rate them as they progress.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This is the single highest-leverage step in the entire process, because it means every renewal conversation you have for the rest of the month is with someone who was already primed to say yes before you ever asked.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Stage 2: Cultivate before you ever ask<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">You don&#8217;t walk up to an A-rated student and immediately ask for a renewal. If a student isn&#8217;t earning those markers, that&#8217;s your early warning sign: either they&#8217;re not doing the work, or nobody&#8217;s checking in with the family. Either way, you now know exactly where to intervene before it becomes a renewal problem.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The other half of cultivation is what we call pre-framing \u2014 and for students who joined under an older system and were never pre-framed, reframing. From day one, your instructors should be spotlighting students in class, talking about the black belt leadership path, and setting the expectation that this is a multi-year journey, not a one-off class package. By the time you&#8217;re ready to have the actual renewal conversation, it shouldn&#8217;t be a surprise to anyone. Ninety percent of the pushback you&#8217;ll ever get on a renewal happens because a family wasn&#8217;t pre-framed well enough, early enough.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Stage 3: Plant the seed with a written commitment<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s a small but powerful move: before you ever formally invite a student into the leadership program, get them to write it down.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">At the end of class, ask your students how many of them want to be a black belt one day. Hands go up. Then explain that wanting something is just a wish \u2014 but writing it down turns it into a promise. Hand out a simple goal-setting sheet and ask them to bring it back completed the following week.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This does two things. First, it converts a vague wish into a concrete, self-authored commitment \u2014 a completely different psychological starting point than you pitching them cold. Second, it tells you exactly who&#8217;s actually ready. The students and families who take the sheet seriously, fill it out thoughtfully, and hand it back are telling you they&#8217;re engaged. The ones who don&#8217;t are telling you they&#8217;re not ready yet \u2014 and that&#8217;s valuable information too, because now you know not to push them into the process prematurely.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">When a sheet comes back, don&#8217;t treat it as a golden ticket. Go back to your ratings. If the student and parent are already A&#8217;s, you&#8217;re clear to move forward. If they came back as a B, that&#8217;s your cue to do a little more relationship work \u2014 a conversation with the parent, a specific assignment for the student to complete \u2014 before you extend the formal invitation. The goal is never to just process whoever hands in a piece of paper. The goal is to make sure every single person you invite is actually going to say yes.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Stage 4: Harvest at the right time<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Once a student is rated A, has been cultivated, and has made a written commitment, you&#8217;re ready for the formal invitation \u2014 done in front of the class, with recognition and praise, not quietly in a back office. This is a big moment, and treating it that way matters. Public recognition reinforces the behavior for the student you&#8217;re recognizing and signals to every other family in the room what&#8217;s possible.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">From there, you move into a scheduled renewal appointment \u2014 never a hallway conversation. This is where you walk the family through the value of the Black Belt Leadership program, address any questions or concerns openly, and close the agreement. Because you&#8217;ve already done the cultivation work in stages two and three, most of the objections you&#8217;d normally run into during a cold pitch simply won&#8217;t come up. Your instructors are the ones in the room every day watching engagement, spotlighting students, and reinforcing the black belt path. Your program director is the one pulling the ratings together and managing the active renewal list.
