The A-Pile Method sorts every mailer into one of two outcomes — trashed unopened, or opened and read — based on four factors: recognition, human signature, list targeting, and repetition. Get those four right and direct mail out-converts most digital follow-up.

Why I Still Teach Direct Mail in 2021

Every time I bring up direct mail with a smart business owner, I get the same reaction: “You mean snail mail?” That reaction is exactly why direct mail still works. Everybody has fled to digital, so the mailbox has gotten quiet, and the businesses still using it well have it almost to themselves.

Here’s the math I ran the week I recorded the coaching call this article is built on. The average person gets somewhere north of 200 emails a day — I’ve seen figures from 175 to 211, and I think even that undercounts it. The average household gets roughly one to four pieces of physical mail a day. Do the ratio. Your postcard is competing against three or four other pieces of mail. Your email is competing against two hundred other emails, most of which never get opened at all.

There’s a hierarchy of communication power, and it matters because it tells you where direct mail fits and what to expect from it. Face-to-face beats video, which beats a live phone call, which beats a text message, which is roughly comparable to a well-crafted voicemail. Email is measurably weaker than a text — one stat I trust says a follow-up by email converts about three times better than a retargeting ad on Facebook or Google, which tells you retargeting, while useful, is one of the weaker tools in the stack. Direct mail sits below a live phone conversation but it is not the throwaway channel most owners treat it as. It is asynchronous, like email, but it physically occupies space in someone’s home in a way a notification never does.

None of that matters, though, if the piece never gets opened. That’s the whole game with direct mail. And that’s what the A-Pile Method is built to solve.

The A-Pile Method: A Framework for Mail That Gets Opened

The framework comes from a principle the late copywriter Gary Halbert taught: every piece of mail that hits a mailbox gets sorted, almost unconsciously, into the A-pile or the B-pile before the recipient even makes it inside the house. I live this literally — my mailbox is at the end of a long driveway, and by the time I walk from the car to the front door, I’ve already sorted the mail. The B-pile goes in the trash can by the door. The A-pile makes it into the house.

What makes something A-pile mail? A live stamp. A handwritten address. No return-address sticker from a company — a person’s name instead. It looks like it came from your grandmother, not from Chase Manhattan Bank. B-pile mail is a bulk-mail indicia, a printed address label, and a return address that’s obviously a business.

The A-Pile Method breaks down into four disciplines. Master all four and you’ll get pieces opened at a rate that makes the “direct mail is dead” crowd look foolish.

1. Recognition Before Postage

The single biggest predictor of whether a piece of mail gets opened is whether the recipient already knows, likes, and trusts the sender. This is Seth Godin’s permission marketing principle, and it applies to mail exactly as much as it applies to email. An email from a stranger gets ignored or spam-filtered. A piece of mail from a stranger gets B-piled. A piece of mail — or an email, or a text — from someone the recipient has already interacted with gets opened.

This is why your best direct mail targets are never cold lists. They’re active students, inactive students, people who scheduled an intro and didn’t show, people who came in for an intro and didn’t enroll, and people who opted in online but never booked an appointment. Every one of those people has already raised a hand. They already recognize your name. Mail to them converts on a completely different curve than mail to a stranger.

If you want to mail cold, you have to manufacture recognition first — through saturation. For years at Mile High Karate, we ran enough television, print, and school-based marketing in a market that by the time a mailer landed in a family’s box, they’d already seen us somewhere. Recognition is a prerequisite, not an accident. Build it before you spend on cold mail.

2. The Human Signature Rule

The biggest mistake I see school owners and their marketing vendors make — over and over — is mailing (or emailing, or voicemailing) as a faceless business instead of as a person. If your email autoresponder signs off “Thank you, [School Name]” instead of a staff member’s actual name, you’re throwing away conversion. If your voicemail drop sounds like it was generated by a robot representing a company, it dies. Every communication channel — mail, text, email, voicemail — converts better when it comes from a human talking to a human.

I’ve had my name and title on every handout, every notice, every piece of mail that ever went out of my schools, for exactly this reason. It’s not vanity. It’s conversion. When a big company gets this right — and you’ll notice the ones who do, from a regional electronics retailer that put its president’s face and signature on every ad, to Chrysler running Lee Iacocca’s face and name through the company’s entire turnaround-era advertising — the results follow. Apple didn’t put Steve Jobs in the ads, but everyone knew he was the face of the company anyway. Find the human in your mail. Put their name, their title, and ideally their signature on it. Never let a mailer, an email, or a robocall sound like it’s coming from an institution.

One caution here: the marketing content itself should never be about you. It should be about the reader. I see school owners fill their ads and mailers with their own resume and credentials — none of which the prospect cares about. The person on the mailer should be recognizable and human. The message should be entirely about what the recipient gets.

3. List Stacking: Compiled, Response, and Host-Beneficiary Lists

Assuming you’ve handled recognition and humanized the sender, the next lever is the list itself. There are three tiers, and they are not interchangeable.

Compiled lists are the baseline — pulled by household income, home ownership, presence and age of children, and geography. For a kids’ program, I’d sort for households making above a certain income threshold, owning rather than renting, two-parent, with kids in roughly the four-to-twelve age range. That’s a workable list, and tools that pull consumer household data (the kind formerly known as Sales Genie, now under a different corporate name) make this accessible to any school.

Response lists are dramatically stronger. A response list means another advertiser targeting your same customer has already gotten these people to raise a hand and buy something comparable. These lists are harder to access, but when you can get them, they outperform compiled lists significantly, because the people on them have already proven they respond to offers like yours.

Host-beneficiary lists are the version I’ve had the most success with, and most owners never try it. You find a business serving your same clientele — a pediatrician, an orthodontist, a youth sports league, a toy store — and you get them to mail their list on your behalf, with their endorsement. Years ago, we partnered with the organizer of a large youth flag football league. At the end of each season, he mailed his entire participant list a letter, from him, recommending martial arts training in the off-season, with a free trial and free uniform included. That letter converted at a completely different level than anything we could have mailed cold, because it came from someone the recipient already knew, liked, and trusted, about a topic (their kid’s development) they already cared about. We ran comparable partnerships with dentists, chiropractors, and large local employers, where the pitch to the employer was framed entirely around what’s in it for them: lower insurance claims, better productivity, fewer sick days, a perceived employee benefit.

If you’re only ever building compiled lists and never pursuing host-beneficiary partnerships, you’re leaving the strongest version of direct mail on the table.

4. The Repetition Rule

Here’s the discipline almost nobody follows, and it’s the one that determines whether your direct mail budget produces results or just produces an expense line. If I have a list of 10,000 names, I would far rather narrow it to the best 3,000 and mail them three times than mail all 10,000 once. Repetition beats reach, every time, for a cold or lukewarm list.

This matters just as much for warm lists. A notice to your students that you’re closed Saturday for a tournament shouldn’t go out once by email and once on the Facebook page and be considered “communicated.” Most people won’t see it, and if they see it, they won’t write it down. A renewal sequence shouldn’t be a single postcard — it should be a sequence: postcard, letter, another postcard, timed to build toward the renewal date. Expiration dates under two weeks perform meaningfully better than open-ended offers, because urgency compounds with repetition. If you’re mailing three times in a month, set the expiration to land close to when the next piece hits — not a month out.

Shortcut Tactics to Force Your Way Into the A-Pile

You won’t always have the budget or the vendor relationship for individually hand-addressed live-stamped mail at scale. There are shortcuts that manufacture the same effect:

Personalized handwriting services. Tools exist that generate a font matching your actual handwriting, apply a live stamp, and hand-address envelopes at volume — from one piece to a thousand. Some vendors go further with pen-and-ink machines that physically hand-address envelopes and apply real stamps, the same technique political campaigns have used for decades.

Teaser copy on the envelope. A headline or offer printed on the outside — sometimes with testimonials — makes an argument for opening the envelope before the recipient ever gets inside it.

Postcards. They can’t fake personal the way a handwritten envelope can, but they can’t be missed either. The headline, the photo, and the offer are unavoidable on the way to the trash can, which makes them a strong second choice when personalization at scale isn’t practical.

Personalized landing pages. A handwritten-style mailer that drives to a URL personalized with the recipient’s name creates a bridge between the physical piece and a digital follow-up — you get the attention of mail with the trackability of the web.

Dimensional and “grabber” mail. Lumpy envelopes, a mailer that looks like a bank bag, a promotional item enclosed with the letter, a dollar bill or aspirin packet stapled to the copy — anything that makes the recipient physically curious enough to open it. The content still has to earn the read once it’s open, but a grabber gets you past the trash can.

Novel visuals from real life. Some of the best-performing mail I’ve ever seen used nothing more than an unusual, specific photograph — staff in uniform in front of the school where they just ran a PE demonstration, a group shot with kids from an elementary school event, or a vacation photo tied back to a school message. Novelty earns attention that generic stock imagery never will.

Applying This Inside Your School: A Practical Sequence

Layer the A-Pile Method across four groups, in this order of priority:

Current students. Every operational notice — closures, tournaments, testing dates — should go out by mail or a text/mail combination, never just a Facebook post or a single email, because most people won’t see it and even fewer will act on it.

Inactive students. Almost nobody who leaves a martial arts program leaves because they dislike you. Life gets in the way and they fade. Mail this group at least a couple of times a month, indefinitely. You may not always win the original student back, but you will win back kids, spouses, and referrals over the years. I’ve watched a parent whose own black belt training ended when she left for college come back a decade and a half later — this time with her own kids enrolling and her husband training alongside them. That’s the kind of return you only capture if you never fully stop mailing your past students.

Warm never-enrolled prospects. People who scheduled an intro and never showed. People who came to an intro and didn’t enroll. People who did a first lesson and didn’t return for a second. People who opted in online and never booked anything. Every one of these groups is a warm list, ranked roughly in that order of urgency, and every one deserves its own sequenced mail track — not a single postcard, a track.

Cold local prospects. Only after the warm lists are systematized should cold compiled-list or host-beneficiary mail get meaningful budget, and even then, follow the repetition rule: fewer names, hit harder, more times.

The Leadership Lesson Behind the Marketing Lesson

There’s a piece of this I want to pull out because it’s really a leadership principle wearing a marketing costume: making a goal real by attaching a forcing deadline to it.

Years ago, I set a personal goal to earn a Rolex during a year that started from a serious revenue deficit at one of my schools. In today’s dollars, the target was roughly the equivalent of a million-dollar swing in a single year. I picked the watch, and instead of waiting to buy it after hitting the number, I put it on layaway in advance — before the goal was actually achieved — and structured the payoff around our November renewal push. Committing the purchase before the result forced the outcome. We hit the number before Thanksgiving that year and kept growing through the holiday renewal cycle after that.

That’s the same discipline that separates the school owners who cross the million-dollar mark from the ones who talk about it. It isn’t chance, and it isn’t luck — it’s a formula: know your numbers, follow the numbers, and force a deadline around a goal specific and real enough that you can’t quietly let it slide. I’ve coached members who were sitting on the exact numbers needed to cross that threshold within the year and didn’t know it, because they’d never actually run the formula against their own stats. The moment they did, the path became obvious. If you haven’t set a concrete personal or business goal with a forcing deadline this year, do it this week — pick the number, pick the reward, and put a deposit down before you’ve earned it.

FAQ

Why does direct mail still work when almost everyone has moved to digital marketing?
Because almost everyone has moved to digital marketing. The average person’s inbox has over 200 competitors for attention every day; the average mailbox has one to four. A well-targeted, well-personalized mailer faces dramatically less competition for attention than an email does, and when it’s built using the A-pile principles — human sender, recognition, targeted list — it converts at a rate most digital-only owners have never seen.

What’s the single biggest mistake school owners make with direct mail?
Mailing once and judging the results. Direct mail, like any follow-up channel, performs on repetition. A list of 3,000 well-targeted names mailed three times will consistently outperform 10,000 names mailed once. The second most common mistake is mailing as a faceless business instead of from a specific person’s name and signature — that single change measurably improves open and response rates across every channel, not just mail.

Where should a school owner start if they’ve never done direct mail before?
Start with the lists you already have a relationship with: current students (for notices and renewals), inactive students, and warm never-enrolled prospects — people who scheduled an intro, attended an intro, or opted in online but never booked. These lists already know, like, and trust you at some level, so they’ll respond to mail far better than any cold list, and you don’t need a big budget or a sophisticated list-purchase relationship to start mailing them consistently.

Build the Rest of the System Around This

Direct mail is one lever.
