It was for a school fundraiser and after-school enrichment program \u2014 the kind of community partnership that, done right, is one of the most reliable enrollment sources a school owner has. Done wrong, it produces four permission slips and a lot of wasted printing.<\/p>\n<p class=\"wp-block-paragraph\">The letter in question wasn&#8217;t bad. It had heart. It had good information. That was the problem. It tried to explain the whole six-week schedule, ask for a donation, ask for contact information, and get a signed permission slip, all in one document, all at once. And it shows up, in a completely different costume, in how you handle a parent who wants to pause their child&#8217;s membership for the summer. That&#8217;s backwards. You want to narrow the ask down to almost nothing, and then multiply the number of times you reach out about that one narrow thing. Here are the five layers, in order.<\/p>\n<h3 class=\"wp-block-heading\">Layer 1: One Clear Ask, Not Three<\/h3>\n<p class=\"wp-block-paragraph\">When we walked through that school letter line by line, I kept finding places where the writer had unintentionally asked the parent to make three decisions in a single document: register for the six-week character program, make a donation, and give consent to be contacted. Each additional decision point is a place where a parent can stall, and a stalled parent doesn&#8217;t respond at all.<\/p>\n<p class=\"wp-block-paragraph\">My rule, and I&#8217;ve tested this across thousands of these mailings over the decades: figure out the single most important action you need right now, and build the entire piece around only that action. If the goal of this touch is to get a signed permission slip, then the permission slip <strong>is<\/strong> the letter. Don&#8217;t attach a second decision \u2014 a donation ask, a schedule choice, a &#8220;check all that apply&#8221; box \u2014 to the same document. If you need to pitch the bigger program or the fundraiser angle, that&#8217;s a second, separate piece of paper. Splitting it feels less efficient in the moment. It converts dramatically better, because you&#8217;ve removed the friction of choice.<\/p>\n<p class=\"wp-block-paragraph\">This is also why I coach owners to keep these letters to one page and to cut anything that reads like fine print or a full policy document. If your intro letter starts listing every logistical contingency \u2014 who has to be present, what happens if they can&#8217;t make a specific day, every scheduling variable \u2014 you&#8217;ve turned an invitation into a bureaucratic form. Inviting language gets a response. Restrictive language gets set aside on the kitchen counter.<\/p>\n<h3 class=\"wp-block-heading\">Layer 2: Reframe the Language So They&#8217;re Listening With the Right Ears<\/h3>\n<p class=\"wp-block-paragraph\">Here&#8217;s a distinction that took me years in the field to fully appreciate, and I still watch newer members walk right past it: the words you choose determine which department of a person&#8217;s brain is listening. When you walk into a school and tell the front office you want to talk about &#8220;after-school enrichment programs,&#8221; the person you get routed to has narrow ears. They&#8217;re comparing you to the Lego club and the chess club, and they&#8217;re thinking about a semester-long, pay-up-front format because that&#8217;s the only format they know. I had him roleplay it with me. His first instinct was to lead with the benefits to the individual child \u2014 better focus, better grades, coaching for the parents too. All true, and all the wrong lead. I told him: lead with your two actual objectives, stated plainly. Objective one, you want to raise as much money as possible for the school. That reframe alone gets doors opened that a generic &#8220;we&#8217;d like to offer classes&#8221; pitch never will.<\/p>\n<ul class=\"wp-block-list\">\n<li><strong>Don&#8217;t say:<\/strong> &#8220;We&#8217;d like to run an after-school enrichment program.&#8221; (Puts you in the twelve-week, semester-pay box.)<\/li>\n<li><strong>Do say:<\/strong> &#8220;We want to talk about a donation we can make to your school.&#8221; (Gets you routed to a decision-maker who thinks bigger.)<\/li>\n<li><strong>Don&#8217;t say:<\/strong> &#8220;This will help your kids&#8217; fitness and confidence.&#8221; (True but generic \u2014 every activity claims this.)<\/li>\n<li><strong>Do say:<\/strong> &#8220;Our objective is to raise as much money as possible for your school and create a discipline ripple effect across your entire student body.&#8221; (Specific, differentiated, and gives the decision-maker language to repeat to their own boss.)<\/li>\n<\/ul>\n<h3 class=\"wp-block-heading\">Layer 3: Build the Touch Cascade \u2014 Not a Single Flyer and a Prayer<\/h3>\n<p class=\"wp-block-paragraph\">Once you&#8217;ve narrowed the ask and framed the language correctly, this is where most schools leave the real money on the table: they send one letter, wait, and count whoever responds. I&#8217;ve watched school owners build genuinely excellent single pieces of marketing and then treat the mailing of it as the whole campaign. It isn&#8217;t. It&#8217;s layer one of five or six.<\/p>\n<p class=\"wp-block-paragraph\">My guidance, verbatim, from that call: send the same letter and permission slip out more than once. Assume you&#8217;re going to get rounds of responses, not one wave. Then, once you have names and consent to contact, the real system kicks in \u2014 outbound calls, texts, emails, and yes, physical mail, hitting that same family multiple times a week for the full window leading up to your event. This isn&#8217;t pestering. Every touch has a legitimate reason attached to it: confirming details, celebrating a homework assignment the child completed, reminding them of the graduation date. If you&#8217;ve built the program correctly, every single class session gives that child a small character-development homework assignment to bring home, which gives your staff a completely natural, non-salesy reason to call the house that week. &#8220;Hey, we noticed Johnny worked on cleaning his room this week \u2014 how&#8217;d that go?&#8221; is not a sales call. It&#8217;s relationship-building that happens to keep your school top of mind three, four, five times over a three-week window.<\/p>\n<p class=\"wp-block-paragraph\">And critically \u2014 this touch cascade applies to <strong>every single family who registered<\/strong>, whether or not they checked the box giving you full marketing consent. If a parent signs their child up and pays the small registration fee for the program, they have already opted in to a relationship with your school. The consent checkbox on a permission slip is about a single-event touch; the act of enrolling their child in a paid multi-week program is a much bigger signal, and you should be following up with every one of those families regardless of what boxes got checked on page one.<\/p>\n<h3 class=\"wp-block-heading\">Layer 4: Anchor the Culmination Date From Day One<\/h3>\n<p class=\"wp-block-paragraph\">Every one of these community programs needs a fixed, non-negotiable culmination point \u2014 a graduation date, held at your school, at a specific time, announced from the very first class and repeated at every single session after that. This does two things. First, it gives your staff a built-in reason to keep mentioning your physical location and your instructors by name for the entire run of the program, so by the time the graduation actually happens, the location isn&#8217;t a mystery \u2014 it&#8217;s already familiar. Second, it gives you a natural, high-energy event to convert prospects into paying students, because you&#8217;ll have some number of them already in uniform, wearing stripes on their belt from the character-development homework, giving you built-in social proof in the room before you&#8217;ve said a word to anyone else.<\/p>\n<p class=\"wp-block-paragraph\">The mistake to avoid here is waiting until the graduation itself to try to enroll everyone. I coach owners to treat every family who registers the way you&#8217;d treat a room full of movie-event guests: triage them immediately. Some percentage of your registrants will schedule and show up for a one-on-one evaluation class during the program itself, before the culmination event ever happens \u2014 and if they do, you enroll them right there. Don&#8217;t wait. For everyone else, the graduation becomes round two, and anyone who doesn&#8217;t convert that day gets a scheduled one-on-one for later that week. You are never relying on a single moment to close the whole group. You&#8217;re layering multiple closing opportunities across the entire run of the program.<\/p>\n<h3 class=\"wp-block-heading\">Layer 5: Book the Next One Before You Leave the Room<\/h3>\n<p class=\"wp-block-paragraph\">This is the layer that separates owners running one-off events from owners with a genuine, compounding community marketing engine. While you are still standing in front of the decision-maker \u2014 the principal, the PTO president, whoever gave you the yes \u2014 schedule the next event before you walk away. Not &#8220;we&#8217;ll follow up next semester.&#8221; An actual date, or at minimum a firm commitment to a specific season.<\/p>\n<p class=\"wp-block-paragraph\">I&#8217;ve seen this go wrong in a specific, recognizable way: an owner does an excellent job on the first partnership, the relationship is warm, and then they let it end cleanly and walk away planning to circle back &#8220;sometime.&#8221; When you go back later to reopen that door, you are starting from zero again \u2014 rebuilding trust, reintroducing yourself, waiting for a callback. If instead you use the goodwill generated in the room, in the moment, to lock the next date, you also unlock every other layer available to you: a booth at their fall festival, judging a science fair, being a guest at a career day. Once a school has said yes to you once and you&#8217;ve kept the relationship continuously warm, staying in is dramatically easier than getting in was the first time. Momentum, once built, is cheap to maintain and expensive to rebuild.<\/p>\n<h2 class=\"wp-block-heading\">The Same Layer Stack Logic Fixes Your Retention Conversations Too<\/h2>\n<p class=\"wp-block-paragraph\">About halfway through the call, one of my members raised a completely different question that turned out to be governed by the exact same principle. He wanted to create a printed &#8220;vacation voucher&#8221; \u2014 something tangible he could hand a family at enrollment and again periodically throughout the year, reminding them that if they travel and miss classes, their program simply extends rather than pauses.<\/p>\n<p class=\"wp-block-paragraph\">The instinct is understandable. He wanted the policy to feel less like something staff made up on the spot and more like an official, pre-established agreement. But I stopped him, because the underlying mechanics work against him. If you build a policies and procedures document \u2014 and if you don&#8217;t have one yet, get one, because it is one of the single highest-leverage documents a school owner can create \u2014 you say the extension policy exactly once, at enrollment, before the student even starts. It&#8217;s initialed. It&#8217;s done. You never bring it up again unless a family raises the issue themselves, and even then, you just restate what they already agreed to.<\/p>\n<p class=\"wp-block-paragraph\">The moment you introduce a physical voucher and start handing it out repeatedly \u2014 every six months, every testing cycle, right before summer \u2014 you are training every family in your school to think about pausing their membership on a recurring basis. When you already know a family is traveling in July, you can be the one who brings it up first: &#8220;No problem at all \u2014 we&#8217;ll just add that week to the end of your program, same as always.&#8221; You are still saying the policy only once per family, but you&#8217;re the one initiating it instead of fielding it as a surprise objection. That single-page form is Layer 1: one clear ask, collected before the fun even starts, so there&#8217;s no scramble at the end of the party trying to catch parents on their way out. What follows \u2014 outbound calls, scheduled one-on-one appointments \u2014 is the touch cascade, exactly the same mechanism as the school program, just compressed into a shorter timeline. Even something as simple as an end-of-summer picnic benefits enormously from being wrapped around a single strong theme \u2014 egg toss, three-legged races, a board-breaking contest \u2014 rather than being promoted as generically &#8220;our picnic.&#8221; The theme is Layer 1. The friend-bring, the four-week promotional runway internally and externally, and the follow-up calls to anyone who attended but didn&#8217;t enroll are Layers 2 through 5.<\/p>\n<h2 class=\"wp-block-heading\">The Coaching Mindset Underneath All of This<\/h2>\n<p class=\"wp-block-paragraph\">There&#8217;s a line I use often with my coaching groups, and I used it again on this call after one of my members walked the group through a mistake he&#8217;d made and what he&#8217;d learned from it: dumb people don&#8217;t learn from their mistakes. Smart people learn from their own mistakes. Wise people learn from other people&#8217;s mistakes. That&#8217;s the entire premise of a group coaching environment \u2014 you don&#8217;t have to personally discover that a twelve-week after-school format burns out your staff, or that a three-checkbox permission slip kills your response rate, or that a repeated vacation voucher trains your families to ask for exceptions.
