Write down the exact words, the exact sequence, and the exact culture you want followed — then immerse every new hire in a location where that standard is already alive before you ever let them run a room alone.

The Problem Every Multi-School Owner Eventually Hits

I spend a lot of my coaching calls fixing the same underlying issue wearing different costumes. One week it’s a lead-generation problem. The next it’s a sales conference that isn’t converting. The week after that, it’s a second or third location that just won’t perform like the first one no matter what the owner does. On the surface these look like three different problems — marketing, sales, and staffing. They are not. They are the same problem: the owner is the system, instead of the owner having built a system.

I ran a recent Leadership and Mastery coaching session with a group of my members, and this exact pattern showed up over and over across ninety minutes of completely unrelated conversations. A school owner was struggling with a weak show rate on Facebook leads. Another was losing enrollments because only one parent was in the room for the decision. A third had a second location, in a different state, that simply would not adopt the culture of the flagship school no matter how many times he explained it to the staff. Different symptoms. Identical root cause. None of these owners had turned what was in their own head into something that could be transferred, verified, and duplicated in someone else’s.

That’s what I want to unpack here, because it is the single most important shift a school owner makes on the road to seven figures. I’ve been doing this since I opened my first school as a teenager in 1975, and I built a group of schools that did over $1,700,000 a year — roughly $5,200,000 in today’s dollars — by the time I was 25. The thing that made that possible was never a better ad or a slicker close. It was the point at which I stopped being the product and started being the person who built the people who delivered the product.

Why “Apprenticeship” Culture Breaks the Moment You Open a Second Location

Here’s the trap almost every school owner falls into without realizing it. When you’re the instructor teaching every class, running every enrollment conference, and handling every phone call, your school has a culture. It’s just not written down anywhere — it lives entirely inside you. Your staff and students absorb it by osmosis. They watch how you bow in, how you talk to a nervous seven-year-old, how you handle a parent who’s on the fence, and they copy it. That works fine as long as everyone is standing in the same room as you, all day, every day.

The moment you open a second location, hire a remote manager, or bring on staff faster than you can personally supervise them, that apprenticeship model collapses. I was talking through exactly this with one of my members who runs schools across two states. His flagship location runs like a Swiss watch. A more remote location — hired locally, managed from a distance — never adopted the same discipline, the same follow-through on systems and procedures, the same standards. He assumed it was a “people problem.” It wasn’t. It was a transmission problem. Nobody had ever installed the culture in that location; they’d only told people about it.

I’ve watched this exact failure pattern play out with a well-known chain years ago that was placing academies inside big-box retail locations in multiple states. Every location was staffed with local hires who were handed a manual and told to follow it. Every single one of those satellite locations had staff problems — high turnover, inconsistent standards, no buy-in to the culture. Meanwhile their flagship location, the one they’d built and run themselves for years, had none of those problems. Same manual. Same systems on paper. Wildly different results. I told the ownership group exactly why, and to be honest, they didn’t want to hear it, because the fix requires more work up front than most owners are willing to do.

If you can’t write down, step by step, exactly what “your way” looks like — the words you say, the sequence you follow, the standard you hold — you don’t actually have a culture. You have a personality. And a personality cannot be duplicated. A system can.

The Multiplication Method: A Framework for Leadership That Actually Scales

What I coach my members through — and what I want to lay out here — is what I call the Multiplication Method. It’s four steps, and it applies whether you’re trying to fix a remote location’s culture, a sales conference that isn’t converting, or a marketing function you’re tired of personally running. The core idea is simple: you cannot delegate what you have never defined, and you cannot verify what you have never measured. Leadership, in a school business, is the act of converting your personal standard into something transferable.

Step 1 — Codify the Standard: Write down the exact words, sequence, and behaviors that represent “doing it right.” Not a vague values statement — an actual script, checklist, or required field on a form.

Step 2 — Record and Review: Put a camera on the actual behavior — a class, a sales conference, a phone call — and watch it against the standard. You cannot fix what you have not observed.

Step 3 — Immerse and Transplant: Bring new or underperforming staff into a location where the standard is already alive and force-feed them the culture intensively before sending them back out to lead.

Step 4 — Verify by Absence: The real test of whether you’ve built a leader, not just a helper, is what happens to performance when you leave the building.

Step 1: Codify the Standard

Most owners think their staff know the standard because the owner has said it out loud a hundred times. Saying it isn’t the same as codifying it. On this same coaching call, I pointed out that the requirement for both parents — or every adult responsible for transportation, schedule, custody, and finances — to attend the first lesson has to be written directly on the intake paperwork, and the parent has to initial it. Not because the rule needs a witness. Because it forces your staff to actually say the words, every single time, instead of relying on memory or mood. You are not building a culture until the standard exists somewhere other than your own memory.

This is also why so many owners struggle to hand off their enrollment conference. If your only answer to “how do I run a great conference” is “watch me do it,” you haven’t built a transferable skill — you’ve built a magic trick only you can perform. I tell my members constantly: if you can’t put your process on a piece of paper, you don’t have a process, you have a habit that lives inside one person. Habits die when that person leaves the room. Systems don’t.

Step 2: Record and Review

I’ve built this into how I coach every member: when a conversion ratio looks broken, the first fix is not more coaching theory — it’s a video. Record the actual sales conference. Record the actual intro class. Then watch it side by side with the standard you wrote down in Step 1. I had one school owner whose enrollment numbers had collapsed to roughly one enrollment out of every nine conferences she ran. On paper it looked like a closing problem. When I actually visited that school and sat in on the class where the intro lessons were happening, the real issue was upstream — the value wasn’t being built on the floor in the class itself, so by the time the family sat down for the conference, they were never fully sold in the first place. You cannot diagnose that from a spreadsheet. You can only diagnose it by watching the tape.

I’ve had the best managers I’ve ever employed call me in a mild panic if they didn’t hit their target enrollments by the fourth week of the month — not because anything had necessarily gone wrong, but because they wanted their own performance reviewed. They’d send me their own video and ask me to tear it apart. Those were, without exception, the people who improved fastest and eventually ran the strongest locations. The owners and managers who never record themselves, who never expose their own performance to review, plateau. Getting comfortable being watched is a leadership skill in its own right, and it’s one you have to model before you can expect your staff to adopt it.

Step 3: Immerse and Transplant — the Boot Camp Model

This is the piece most owners skip entirely, and it’s the one that actually solves the remote-location problem. You do not fix a dysfunctional culture by dropping a new hire into it and hoping they rise above their surroundings. People adopt the norms of whoever is standing around them within a matter of weeks — good norms or bad ones. If you hire someone locally for a struggling remote location and train them at that location, you haven’t trained them in your culture. You’ve trained them in the absence of your culture, which they will then normalize and pass on to the next hire.

The fix is what I call the boot camp model, and I’ve used a version of it for decades. New staff — especially staff who are going to run or influence a location you can’t personally supervise every day — need to spend their first several weeks immersed at a location where the culture is already running exactly the way you want it. Not a weekend orientation. An intensive, structured, full-day process: personal development material, sales and service training, the specific technical skills of the role, and constant exposure to what “right” actually looks like in practice. Only after that immersion should they be sent to lead or support a struggling location, and even then, ideally, you bring them back periodically rather than leaving them isolated.

I think about how Disney handles this. It doesn’t matter if you’re hired as a part-time parking lot attendant — you go through Disney University first. You spend real time learning the history, the founder’s story, the “why” behind the standard, before you’re ever handed a role. That’s not corporate fluff. That’s culture transplantation, done deliberately instead of hoping it happens by accident. There’s also a well-known book on how the Marine Corps turns civilians into Marines in a matter of weeks through total immersion — the same principle applies to any organization that needs to install a standard quickly and reliably. Your program director, your front-desk staff, your part-time instructors — every one of them should go through some version of this, not just the people on the mat. They still need to understand your history, your etiquette, and your standard for how a family is treated the moment they walk through the door, even if they never teach a single class.

I take this seriously enough that I’ve had staff go through everything from professional grooming standards to being outfitted in specific approved attire before they ever represented my schools publicly. That might sound excessive until you remember what you’re actually selling: trust, from a parent, that you are going to shape their child’s character for the next several years. Every detail of professionalism either reinforces that trust or quietly undermines it.

Step 4: Verify by Absence

Here is the single best diagnostic I know for whether you’ve actually built leadership or just built dependence: what happens to your numbers when you leave. I’ve told this to members for years — you know you’ve done a good job developing your staff when you go on vacation and the school performs as well, or better, while you’re gone. If performance drops the moment you’re out of the building, you haven’t built leaders. You’ve built assistants who need you present to function, and that ceiling will cap your growth permanently, because you personally cannot be in two locations at once.

I’ve coached members through this exact transition — school owners who started out doing every single enrollment themselves because they didn’t yet trust anyone else to do it, and who gradually, deliberately, handed pieces of that off using the first three steps of this framework. The moment their staff started matching or beating the owner’s own numbers while the owner was out of the building, that’s when I knew the business had actually become a business instead of a job with a black belt attached to it.

Where This Shows Up Beyond the Classroom

The reason I built this out as a full framework instead of a single tip is that the exact same discipline shows up in every part of running a school, not just staffing. If you want the deeper systems for developing the people on your team, that’s the entire focus of our Staff hub — it’s where we house the coaching, tools, and training built specifically around this kind of leadership development.

Marketing: Hire and Train Instead of Doing It Yourself Forever

I coach every member to think about their marketing on two axes: how much it costs, and how much labor it takes. Live event marketing, school demonstrations, referral partnerships with youth sports leagues — all of that is cheap in dollars but expensive in your personal time. Paid media and broadcast are the opposite: expensive in dollars, cheap in your time once the campaign is built. Almost every owner I coach gets comfortable running purely on paid digital because it requires the least effort, and then loses the rest of what I call the Parthenon — the full spread of marketing channels working together. The problem is that paid digital, on its own, essentially never scales indefinitely, and it is never reliably consistent. It will have incredible stretches and it will have flat stretches, and if it’s your only pillar, a flat stretch becomes a crisis.

The fix is the same Multiplication Method. You either personally spend the hours doing the labor-intensive marketing — live events, school outreach, referral relationships — or you codify what needs to happen, immerse a hire in how to do it well, and let them run it while you supervise the results. I did this decades ago: I hired people specifically to build relationships with elementary schools and run outside marketing so I didn’t have to personally do it once my time became more valuable spent elsewhere. That’s a direct application of Steps 1 and 3 above — codify what “good outreach” looks like, then transplant that standard into someone else. If lead generation and enrollment are where you’re stuck right now, that’s exactly what we walk members through inside the Marketing hub.

Sales: Codify the Words, Don’t Rely on Memory

The same discipline shows up in your enrollment conference. One pattern I see wreck conversion constantly: staff pitching the features of the program — how many days a week they can attend, the belt-testing schedule, the credentials of the instructors — instead of the outcome the parent actually cares about, which is what their child becomes. Features almost never close an intangible service like ours. Outcomes do. That has to be codified into your actual script, reviewed on video, and drilled into every new salesperson — not left to whatever they happen to remember from watching you close a family once.

The decision-maker rule is another example. In the overwhelming majority of enrollment conferences, one parent controls roughly 85% of the actual decision, and the other holds effective veto power. Close the decision-making parent without the other one in the room and you’ll often get a signature — and then watch it unravel days later when the absent parent finds out and feels blindsided. I don’t run enrollment conferences without every decision-maker present, and I require my staff to say those words — “we require everyone in charge of schedule, transportation, custody, and finances to be here” — directly off the intake sheet, every time, because that requirement can’t live in someone’s memory. It has to live on paper, in the system. If sharpening your close is where you’re focused right now, that’s the specialty of our Sales hub.

The Real Test of Leadership: What Happens When You Leave the Building

Every owner I coach eventually asks me some version of the same question: how do I get to the point where this doesn’t all depend on me? The answer is never “work harder” or “find better people,” although both help. The answer is that you have to do the unglamorous work of turning what’s in your head into something written, observable, and teachable — and then you have to be willing to watch yourself, and your staff, on tape without flinching. The owners who build million-dollar, multi-location organizations aren’t the ones with the best natural instincts. They’re the ones who took their instincts and turned them into a system somebody else could run.

I’ve said this to members for years: the bottom line is that if you don’t personally show your staff how to do it, correctly, in front of them, they will never develop the belief system required to do it themselves. Somebody has to go first and prove the standard works. Then, and only then, will your team buy in and start carrying their share of the weight. That’s not a shortcut. That’s the actual job of leadership in this business.

Frequently Asked Questions

How do I fix a remote or second location that won’t adopt my school’s culture?

Stop training new staff at the struggling location itself — they’ll simply adopt the dysfunction that’s already there. Instead, bring them to your strongest-performing location for an intensive immersion period, ideally several weeks of structured, full-day training, before sending them back to lead. Culture has to be transplanted deliberately; it will not travel on its own through a manual or a memo.

How do I know if my enrollment conference process actually works or if I’m just assuming it does?

Record it and watch it against a written standard. Most conversion problems aren’t actually in the conference room — they trace back to whether the value was fully built earlier, in the intro lesson or the sales conversation, and whether every decision-maker was in the room. You can’t diagnose that from a spreadsheet of ratios; you have to watch the actual behavior.

How long should a new staff “boot camp” or immersion period last?

Enough time to fully install the standard, not just introduce it — think weeks, not days, with intensive full-day training that combines the technical skill of the role, personal development, sales or service training, and constant, close exposure to how your best location actually operates. A weekend orientation installs information. It does not install culture.

Your Next Step

If you’re carrying every enrollment, every class standard, and every culture decision personally, you don’t have a business yet — you have a very demanding job.
