Before you ever discuss price, you have to answer three questions: does this person want it, is there a real reason to decide now, and do they feel comfortable and safe saying yes. Get those three right and the financial conversation almost solves itself.

Why Most “Sales Problems” Aren’t Sales Problems At All

I coach a lot of school owners who bring me a specific, painful situation — a renewal that stalled, a family who “made an appointment to see me” after a program director botched the numbers, a prospect who won’t commit. And the instinct, every time, is to solve that one conversation. What should I have said? What discount should I offer? How do I win this particular argument?

I hate anecdotal problem-solving. There’s always going to be one weird case, one outlier, one family with a story that doesn’t fit the pattern — and if you spend your energy trying to figure out how much closer to Zig Ziglar you’d have needed to be to save that one deal, you’ll miss the actual issue. The actual issue is almost never the individual conversation. It’s a systemic breakdown that produced that conversation.

Here’s an example of the pattern I see constantly. A school owner tells me a family — a black belt candidate and a younger sibling working toward black belt — didn’t renew on time, staff tried to move their pricing up toward a fair market rate, offered a scholarship to soften it, and the family still hasn’t signed. The owner wants to know what to say in the meeting. My first question back is never about the pitch. It’s: why are you having a renewal conversation with someone who already expired? That’s the real problem. Somewhere in the system, this family should have been engaged four to six months before their program ended — not after. Fix that, and you don’t need a clever save; you need fewer expirations walking in the door confused and defensive in the first place.

That’s the lens I want you to apply to every “sales problem” you think you have: is this one weird conversation, or is this what your system produces by default? If it’s the latter, fixing the conversation is a waste of time. Fix the system, and the conversation gets easy on its own.

The Three-Gate Sales Framework

Whether it’s an initial enrollment or a renewal, I run every sale through the same three-gate diagnostic. It’s the equivalent, for sales, of the hierarchy I use for diagnosing sparring problems — a fixed sequence I go through before I ever touch on price. Here it is:

Gate One — Do they want it? Is there a genuine desire to achieve black belt, to continue training long-term, to get the result the program delivers?

Gate Two — Is there a reason to do it now, versus waiting? What’s the benefit of deciding today instead of drifting for another six months?

Gate Three — Do they feel comfortable and safe? Are they confident the decision is sound, the investment is fair, and they won’t be pressured or embarrassed?

Notice what isn’t on that list: the discount, the payment plan, the down payment. Financial structure only becomes relevant — or irrelevant — after you’ve established whether they actually want the outcome. I see staff jump straight to numbers constantly, especially newer program directors who haven’t learned the language yet. They spit numbers at people instead of establishing desire first. If someone hasn’t clearly told you they want to be a black belt, want to keep training, want the result, then no amount of financial cleverness is going to close that sale — you’re negotiating with someone who hasn’t agreed to buy anything yet.

Gate One: Establish the Want Before You Touch the Wallet

This applies just as much to renewals as it does to first-time enrollments. As students advance, you typically see the parents less — you rarely see the father at all past the first few months — so it’s easy to lose track of whether the family’s “why” is still active. Before any renewal conversation, staff need to know: what’s this student’s long-term goal? I like to think two belts ahead, always. If a black belt is renewing, are we talking about second-degree? If they haven’t been asked, haven’t been reminded, haven’t had that vision reinforced along the way, don’t be surprised when the renewal conversation feels like a cold, transactional ask instead of the next natural step in something they already want.

Gate Two: Give Them a Real Reason to Decide Today

This is where most schools get sloppy, and it’s almost entirely fixable with language, not attitude. The structure I’ve used for decades sounds something like this: “Normally it’s $800 to enroll. Because you’re finalizing today, we apply a $300 credit toward that, so it’s $500 plus your first month, and you save $300.” The entire purpose of that sentence is to give you leverage tied to today — not tied to begging, not tied to pressure, just tied to a clear, honest reason that today is better than next week.

The same logic applies on the renewal side, and this is the part owners get wrong constantly: once someone is expired, that “decide now” leverage is gone, and it should be. If I’ve done a proper renewal list and given someone every reasonable chance to renew before their program ends, and they finally show up eight months later ready to sign, I’m not going to negotiate. I wrote that revenue off eight months ago. If they want to come back now, wonderful — found money — but they pay the current, full price. No stress, no emotion, no discount. You do the family a disservice and you train your whole studio to expect discounts if you get soft on this. The best time to give someone a reason to act now is before they expire, not after.

Gate Three: Make the Decision Feel Safe, Not Pressured

Safety isn’t about softening your close — it’s about removing confusion. Complexity is what makes people feel unsafe. I coached a director who was overcomplicating renewals by making pricing negotiable case by case: if they didn’t decide this month, maybe we give them a better deal later, and now it’s murky. That complexity is what’s stressful, not the request itself. The system should be almost boringly simple: this month we look at every student, we have the conversation, we ask them to move up a level or renew. If they don’t, no problem — but when they do renew later, it’s the regular price, full stop. Predictable, evenly applied rules feel safer to a family than a flexible system that seems to reward whoever pushes back hardest.

Every Instructor Is Already a Salesperson — They Just Don’t Know the Language Yet

I’ve had instructors tell me, “I’m not a salesperson, I’m the instructor,” as if those are two different skill sets. They’re not. I’ve given plenty of sharp instructors leadership and persuasion books and had them ask why I was handing them that instead of a sales manual — and I’ve given instructors actual sales books and had them push back the same way. Both reactions miss the point: the instructor is the primary salesperson. Not the person who sits down and works out payment options — that’s just logistics. The instructor sells the value of the curriculum, sells commitment to the art, sells the vision of where this student is headed. That’s the hard part. The financial conversation is the easy part that comes after.

Think about the personality types that struggle on a sales floor — the average accountant, the average engineer, put them in front of a room and it typically doesn’t go well. Now think about a good trial attorney: someone who’s skilled at building a persuasive argument and reading a room. That same skill set makes them excellent at enrollment and at renewal conversations, because it’s the identical capability — persuasive leadership — aimed at a different room. If you’re already commanding a floor full of students, holding their attention, and getting them to execute techniques they didn’t think they could do, you already have the raw skill. What you’re missing is the specific language for presenting an enrollment structure or a renewal structure. That’s learnable in days, not years. The self-defeating story that “I’m not a sales person” is the single biggest obstacle standing between good instructors and a full-time coaching role in the front office — and it’s simply not true.

One more distinction here, because it matters: don’t hire, or develop, people who think of themselves as “salespeople” in the sense of being good at talking people into things — steamrollering. That’s the opposite of what works. What works is charismatic leadership: presenting benefits, presenting value, leading someone toward a decision they already want to make, without creating stress along the way. That’s not a coincidence — it’s the exact same energy that makes someone a good instructor. It’s why the people who out-perform on your enrollment floor are usually your best teachers, not your fastest talkers.

Close on the First or Second Lesson — Regardless of What the Offer Says

Here’s a mistake I see constantly, and it’s a complete breakdown of the sales process, not a marketing problem: schools running trial offers of eight, ten, even more classes, and then waiting until the trial is nearly used up to attempt the enrollment conversation. I don’t care what the offer says. Two free weeks, ten free classes, a paid one-month trial — it doesn’t matter. You should be enrolling on the first or second lesson, every time, full stop.

If a competitor across the street ran a hundred-class free offer and, because of bad directions, all their traffic showed up at my door instead, I’d be thrilled. I don’t care what generated the appointment. What I care about is: within one or two visits, we sit down with both decision-makers present, we give a thorough evaluation of the program, and we finalize the enrollment if it’s a fit. The offer’s length is a marketing decision made for a completely separate reason — how it pulls response on a given media channel. It has zero bearing on when you attempt to close. If your team is telling themselves “well, they bought ten classes, so they’re not ready to decide,” that’s not a customer insight. That’s your team’s own sales process talking itself out of doing its job.

Practically, here’s how I structure it: after the first class, schedule the next visit at a specific time when both parents (or both decision-makers, for an adult student) can be present, and tell them directly — “Between now and then, decide if this is something you want to move forward with, because next time we’re going to finalize it.” You’re not scheduling ten classes over ten weeks. You’re not presenting a syllabus of dates. You’re booking one specific next appointment with the people who need to be in the room to say yes. If logistics genuinely require a bridge visit — a spouse traveling, a scheduling conflict — fine, add one, but the target next appointment is still the one where you finalize the enrollment. The number of free or trial classes on the table never changes that target.

The 80 Percent Rule: Auditing Renewals At A Glance

Every owner should be able to walk into a basic class and, without pulling a single report, tell whether their renewal system is working. Here’s the rule of thumb: if you walk into a basic-level class and fewer than 80 percent of the students are visibly on a renewed program, that’s a five-alarm problem, and you should treat it like one.

I mean that literally — you should be upset about it. For years, I made a habit of showing up unannounced for classes across my schools specifically to do this visual audit. If I walked into a room of twenty students and nineteen weren’t renewed, that triggered an immediate, serious conversation with the staff — because every one of those unrenewed students represents real money walking around your floor that you haven’t captured, and worse, represents a much higher risk of quietly dropping out before they ever get the chance to renew.

Do the math on your own numbers. If you’ve got a hundred and twenty students sitting in that unrenewed, lower-commitment tier and each one represents, conservatively, a few thousand dollars in lifetime value you’re at real risk of never collecting, you’re looking at a seven-figure number in unrealized revenue sitting inside a school that thinks it’s “doing fine.” That’s not hypothetical — that’s the actual math behind ignoring this rule. The fix isn’t complicated, but it does require making a visible, borderline theatrical deal out of it internally. Your team needs to feel, viscerally, that an unrenewed student sitting in a basic class isn’t a neutral fact — it’s a fire that needs putting out, because the fire never announces itself as urgent on a day-to-day basis. It just quietly gets worse.

Building a Renewal Blitz Before It Becomes a Crisis

If your 80-percent audit turns up a mess — a backlog of expired or soon-to-expire students who were never properly engaged — the fix is a renewal blitz: a defined, short window where you systematically work through every one of those names, oldest first, and give each one a genuine, final chance to renew under normal terms.

Run it as a project, not a habit: a renewal blitz has a start date and an end date. It’s a cleanup operation for a backlog, not your ongoing renewal process.

Engage students four to six months before expiration, permanently: the blitz fixes the backlog; the ongoing system is what prevents the backlog from rebuilding. Students shouldn’t reach expiration as a surprise to anyone on staff.

Draw a hard line after the blitz window closes: anyone who doesn’t renew during the blitz reverts to full, current pricing with zero exceptions later — no guilt, no negotiation, just the plain fact that the window has passed.

Track it as a system metric, not an anecdote: the goal isn’t “save this one family.” It’s get the whole school back above the 80 percent line and keep it there.

I want to be clear about the emotional register here, because it matters for how you lead your team through it: this isn’t about being willing to let people go. Plenty of good school owners tell themselves the story that they’re “not the type” to push a renewal because they don’t want to be pushy. That’s not the issue. The issue is that a badly-run renewal system quietly loses students who wanted to stay and would have become your best black belts, your future assistant instructors, maybe even future staff — simply because nobody engaged them properly before the deadline hit. That’s a bigger loss than any single awkward conversation about money. Fixing the system protects the students you’d actually hate to lose, not just your revenue.

This whole approach — diagnosing before pitching, giving a real reason to decide now, making the decision feel safe, closing early regardless of trial length, and auditing renewals visually instead of hoping the numbers work out — is the same operating discipline I cover in more depth inside our Sales hub, where we break down enrollment and renewal conversations lesson by lesson. It connects directly to what we teach in our Retention hub on keeping students engaged long before a renewal date ever arrives, and to the Marketing hub, since the traffic and offers you generate up front only pay off if your enrollment system actually closes what marketing brings in the door.

Frequently Asked Questions

What’s the very first thing I should check if my renewals are underperforming?

Don’t start with the pitch — start with the calendar. Pull a list of students who are four to six months from expiration and ask whether staff have already engaged them. Most renewal “sales problems” are actually engagement-timing problems: students reach their expiration date having never had a real conversation about what’s next. Fix the timing first; the conversation gets dramatically easier once it isn’t happening after the fact.

Should I offer a discount to win back students who already expired?

No. Once someone has genuinely expired after being given fair notice, treat any return as a bonus, not a negotiation — they pay the current, full price. Discounting expired students trains your whole school, staff included, to expect flexibility on deadlines, which quietly erodes the incentive to renew on time. Save your “reason to decide now” leverage for students who are still active and approaching their real decision point.

My instructors say they’re “not sales people.” How do I get them comfortable closing enrollments and renewals?

Reframe what they’re actually being asked to do. They already lead a room, hold attention, and persuade students to execute techniques they doubted they could do — that’s the hard part, and they’ve mastered it. What they need isn’t a personality transplant into “salesperson,” it’s specific language for presenting the enrollment and renewal structure once desire and vision are already established. Teach the script, not the persona, and most instructors close that gap in days.

Your Next Step

If you’re not sure whether your enrollment and renewal system is quietly leaking revenue — or whether your 80 percent rule would pass a surprise walk-through today — don’t guess.
