A school owner walked me through his class schedule on a recent coaching call, and on paper it looked impressive. A Pre-K class for 3- and 4-year-olds. A “Dragons” class for 5- and 6-year-olds. A “Tigers” class for 7- and 8-year-olds. A “Juniors” class for 9- to 13-year-olds. An adult class. Five separate time slots just to get a brand-new white belt in the door \u2014 and that was before you layered on the program tiers underneath it.<\/p>\n
Once a student enrolled, they moved through Basic, then into a Black Belt Club track that ran about two years, then \u2014 if they wanted to keep progressing \u2014 into a Leadership tier that finally added grappling and kickboxing on top of the traditional curriculum they’d already been training. Four age bands, three program tiers, and a forced style transition at the top. Nobody sat down and designed a schedule this complicated on purpose. It happens one well-intentioned addition at a time, until you look up and you’re running more classes than you have students to fill them, and hiring an instructor means finding someone who’s fluent in four different things.<\/p>\n
We’ve written before about why age-specific classes are the wrong default in the first place<\/a>. This is the companion piece \u2014 the actual fix, walked through the way I’d walk through it with you on a coaching call, using the real diagnostic questions that expose where a schedule like this is quietly costing you students, staff, and revenue.<\/p>\n Almost nobody starts out trying to build a five-time-slot, three-tier, multi-style curriculum. It creeps up on you. You add a Pre-K class because 4-year-olds were struggling to keep up with the 7-year-olds. You add a Leadership tier because you wanted a premium offer for your most committed students. You add grappling because it’s popular right now and you didn’t want to get left behind. Each decision made sense in isolation. Stacked together, they build a curriculum that only a “unicorn” instructor can teach \u2014 someone who has to know your traditional striking art, your kickboxing progressions, and your grappling curriculum, all at a level good enough to teach four different age groups. Those instructors are hard to find, harder to keep, and expensive when you do find them.<\/p>\n Meanwhile, a family with an 8-year-old, an 11-year-old, and a mom who wants to train ends up needing three separate trips to your school in a single week \u2014 none of them training together. That’s not a minor scheduling inconvenience. It’s a structural wall against one of the highest-leverage things you can do in this business: getting the whole family enrolled on the same mat.<\/p>\n The part of an over-engineered curriculum that does the most damage is usually invisible until you go looking for it: a forced transition from one style to another as a requirement for advancement. In the case I’m describing, students spent their first two years learning a traditional striking art with kickboxing drills \u2014 bag work, combinations, pad work. Then, to keep progressing past a certain rank, they were required to add Brazilian jiu-jitsu and Muay Thai, whether they wanted to or not.<\/p>\n I made this exact mistake myself, many years ago, modeling what Carlos Machado and Chuck Norris were doing with their United Fighting Arts Federation curriculum at the time. It didn’t work the way I expected. A meaningful chunk of the students who enrolled to learn a striking art don’t want to do ground fighting \u2014 there’s a real gender skew on this, but it’s not exclusive to it \u2014 and a meaningful chunk of the students who enroll to learn grappling don’t want to be forced into stand-up sparring. Force the switch as a belt requirement, and you spike your dropout rate right at the point where you make it mandatory. I’ve watched this happen at other schools too: a direct, trackable correlation between the point a school forces students to cross over into the other style and a jump in their attrition curve.<\/p>\n The fix isn’t to drop the cross-training \u2014 grappling and kickboxing are both valuable, and plenty of students want both. The fix is to make the second style an optional, elective add-on rather than a mandatory gate to your next belt. Students who want it, get it. Students who don’t, keep progressing on the track they actually signed up for.<\/p>\n Basic, then Black Belt Club, then Leadership, with five or six ranked sub-levels layered inside the first two tiers before a student ever reaches the third \u2014 that’s too many moving parts for the retention or revenue it buys you. A rotating curriculum inside a tier is fine; I don’t think it particularly matters whether that rotation runs one year, two years, or longer, as long as you’re clear on what has to be a prerequisite for what. What doesn’t help is multiplying the number of named tiers and sub-ranks a student has to be sorted into, each with its own curriculum requirements and its own scheduling implications.<\/p>\n Collapse it down to three tiers: an entry or trial tier, a black belt track, and a leadership track. That’s enough structure to give students something to work toward and enough simplicity that more of your staff can actually teach the whole system \u2014 which directly solves the “unicorn instructor” hiring problem. The more tiers and sub-ranks you stack on, the more specialized (and rare) the instructor has to be to run your school.<\/p>\n Every additional age band on your schedule is another class, another staffing slot, and another point of scheduling friction for any family with kids spread across more than one bracket. Layer that on top of a multi-tier, multi-style curriculum, and you’ve built a schedule that needs more instructors, each of whom needs to know more material, to serve the same number of students you could serve with a simpler structure. That’s expensive, and it’s fragile \u2014 lose one instructor who happens to be the only one certified to teach the grappling curriculum, and you have a real operational problem.<\/p>\n We’ve made the deeper case for why age-grading itself is the wrong sorting variable \u2014 real academic grade levels are organized by prerequisite knowledge, not age, and mixed-age, knowledge-based classes outperform age-specific ones on retention, enrollment, and mentorship<\/a>. This is the operational version of that same argument: age-based time slots don’t just weaken your teaching model, they multiply your staffing costs and your scheduling fragility at the same time.<\/p>\n Here’s what I’d move toward if I were looking at a schedule like this one. Collapse the four or five age-segmented entry classes into a family\/adult class structure \u2014 the same rotating curriculum, chunked by pace rather than by birthday, with everyone from a 6-year-old to their parents training in the same room. If you need one carve-out, make it a “little dragons” class for your very youngest new students, roughly three to five years old, before they have the attention span for the standard class. Past that entry point, default to mixed-age, family-inclusive classes.<\/p>\n On the program-tier side, shift where the leadership option becomes available. Instead of gating it behind two years in a Black Belt Club track, offer the fork at white belt renewal: students can renew into the Black Belt track, or renew directly into Leadership. Price Leadership at roughly double your base tuition and the Black Belt track at a moderate bump above entry pricing, and make the optional grappling and kickboxing cross-training part of what Leadership includes \u2014 not a requirement forced on everyone in the school.<\/p>\n The reason this is worth the disruption of restructuring an existing schedule is the renewal math. Schools running heavily age-segmented, multi-tier systems like the one described here tend to run monthly dropout rates around 8%. A healthy target is 1% to 2% a month. The single biggest lever on that number isn’t the age-grading itself, or even the forced style transition \u2014 it’s how quickly you get students renewed into your Black Belt or Leadership tier. Once a student renews into that tier, monthly dropout typically falls by a full order of magnitude, down in the range of half a percent to under one percent a month. Getting students to that renewal point faster, with less structural friction in the way, is the single highest-leverage fix available in a curriculum like this one.<\/p>\n One habit worth breaking while you’re simplifying: don’t assume adults need a fundamentally easier version of the curriculum than kids do. In my own experience, the injuries in my schools came from staff treating adults like they were kids \u2014 being overly cautious with them \u2014 not from treating kids like they were capable adults. If a 6-year-old can do a technique, there’s usually no good reason an adult can’t do the same one. Where schools tend to go wrong is building overly intricate, multi-count combinations that look impressive on a 12-year-old and look terrible on a 45-year-old, then assuming the fix is a separate, watered-down adult curriculum rather than just teaching a curriculum every age group can actually master. Simplicity, not separate tracks by capability, is what lets everyone \u2014 kids and adults \u2014 feel like they’ve mastered something.<\/p>\n Q: Should I keep any age-specific classes at all?<\/strong> A: One exception is reasonable \u2014 a “little dragons” class for your youngest new students, roughly three to five years old, before they have the attention span for your standard class.
