Done right, 100 leads at a booth produce about 90 appointments, 50 shows, and 25 enrollments. The mechanics \u2014 a prize wheel, a booked appointment, and your number in their phone \u2014 decide the yield.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s the whole business. Everything else here is detail on how to hit those percentages instead of the ones most owners get: 100 leads, eight appointments, three shows, one enrollment. Same crowd, same Saturday. The difference is mechanical, and it&#8217;s fixable in a week.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Why a Card Table Beats Your Ad Account<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">I wrote the first book on internet marketing written specifically for martial arts schools back in 1999, so I&#8217;m not anti-advertising. But understand the economics of what you&#8217;re doing when you sit at home boosting posts. A new student costs $150 to $300 to acquire once you count ad spend plus the staff time to work the lead. Twenty-five enrollments that way runs $3,750 to $7,500, and it takes weeks of drip, no-shows and re-books to get there.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A booth at a busy harvest festival costs a table fee, a $60 prize wheel, a dozen clipboards, and two staff for eight hours. Call it $500 to $1,500 all-in if you&#8217;re honest about payroll. And you&#8217;re not interrupting anybody. You&#8217;re standing in a river of families who are already out of the house, already in a good mood, already spending money on their kids, and already walking past you.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">One owner we coach ran four events in an eight-day stretch around Halloween: over 300 leads and roughly 60 enrollments on his first serious attempt. Another set up at a blockbuster movie opening and booked 220 appointments the first weekend, then another 150 the second weekend after I gave him a direct talking-to about going back. The highest single number I&#8217;ve heard was about 850 leads over two weekends at a <em>Star Wars<\/em> opening.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">These aren&#8217;t veterans with perfect systems. The 300-lead owner had his entire staff \u2014 a husband-and-wife program director and instructor team \u2014 walk out the day before the promotion started and never come back. He ran it anyway with people he was training on the fly. He came to us at roughly $22,000 a month and was north of $80,000 eighteen months later. Whatever excuse you have queued up, his was better, and he didn&#8217;t use it.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Herd-to-Enrollment Ladder<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Six rungs. Fall off any one of them and the whole thing collapses into a pile of names you&#8217;ll never reach. Most owners climb rungs one and three and wonder why nothing happened.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n\n<li><strong>Rung 1 \u2014 Find the Herd.<\/strong> Go where a crowd is already assembled, or manufacture one.<\/li>\n\n\n<li><strong>Rung 2 \u2014 Use a Cause to Open the Door.<\/strong> A charity gets you in where a sales pitch never will.<\/li>\n\n\n<li><strong>Rung 3 \u2014 Capture the Slip.<\/strong> A written record with full contact information, not a conversation.<\/li>\n\n\n<li><strong>Rung 4 \u2014 Book at the Table.<\/strong> The appointment gets set on the spot or it never gets set.<\/li>\n\n\n<li><strong>Rung 5 \u2014 Get Into Their Phone.<\/strong> If you&#8217;re not a saved contact, you&#8217;re a spam call.<\/li>\n\n\n<li><strong>Rung 6 \u2014 Answer the Phone.<\/strong> A live human, on your payroll, especially between 9 and 11 a.m.<\/li>\n\n<\/ul>\n\n\n\n<h3 class=\"wp-block-heading\">Rung 1 \u2014 Find the Herd (or Build One)<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">The laziest, most profitable question in school marketing is: <em>where are 3,000 local families going to be standing this weekend?<\/em> Answer it and go there. From late September through February the answer is embarrassingly easy. Pumpkin patches, corn mazes, hay rides, haunted houses, harvest festivals, trunk-or-treats. Then the holiday blockbusters. Then craft fairs, tree lightings, and enclosed malls that get hammered from Black Friday through Christmas Eve regardless of what Amazon has done to retail.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Movie theaters are the most under-used and the easiest to book. In the United States, National CineMedia controls in-theater marketing on roughly 90% of screens. You don&#8217;t have to sweet-talk a manager \u2014 go to NCM, use the theater locator, pick the big AMC or Regal in your radius, and ask for a table on opening weekend of a specific title. Two rules: the movie has to be a real blockbuster with a $90 to $100 million opening, and the theater has to be a busy theater. A dying six-screen with a blockbuster on it is still a dying six-screen.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Don&#8217;t skip the crowds that aren&#8217;t commercial. Elementary school fun runs and field days. Church festivals. Community organization events. Those are often better than the mall, because getting your table at the fun run also opens the door to the PTA, the after-school enrichment program, and the principal \u2014 a relationship worth far more than one Saturday. That&#8217;s the whole logic of the <a href=\"https:\/\/martialartswealth.com\/go\/grow\/martial-arts-school-growth\/\">School Growth<\/a> approach: every activity should leave behind an asset, not just a result.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Rung 2 \u2014 Use a Cause to Open the Door<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">If no herd exists, build one. That&#8217;s what a kick-a-thon or break-a-thon or walk-a-thon is for. Get 100 people to commit to 1,000 kicks each \u2014 100,000 kicks for the community. Students collect sponsorships five and ten dollars at a time. Trophies to the top fundraisers. Hold it outdoors where there&#8217;s foot traffic: a plaza in front of a busy grocery store, a park, a mall lot. One owner I know has run his for 19 consecutive years, brings in the fire department with the truck and sirens, and treats it as the anchor of his fall calendar.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s where most owners leave 80% of the value on the table. They decide that because it&#8217;s charity, they can&#8217;t also promote. That&#8217;s not humility, it&#8217;s self-sabotage, and it hurts the charity too. If you don&#8217;t believe you bring dramatic value to every community member you touch, the problem isn&#8217;t that promoting yourself feels gross \u2014 the problem is your program. Assuming your program is good, every one of these boxes gets ticked without apology:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n\n<li><strong>Character development.<\/strong> Students knock on the doors themselves. If dad writes a $200 check to make it go away, the kid learned nothing.<\/li>\n\n\n<li><strong>Free press across your radius.<\/strong> Pre-recorded video and audio public service announcements that stations run on unsold inventory. Written PSAs to every paper from the high school rag to the metro daily. Local radio and TV as &#8220;media sponsors&#8221; \u2014 costs them airtime, costs you a logo on your material.<\/li>\n\n\n<li><strong>Corporate distribution.<\/strong> Tray liners and drive-through bag stuffers at fast-food chains. Pizza box toppers. Grocery bag inserts. 11&#215;17 posters in every merchant window inside three miles. Rack cards on every counter.<\/li>\n\n\n<li><strong>Rank requirement.<\/strong> We&#8217;ve required a community service project for black belt testing for 35 years, and we assign a second- or third-degree candidate to organize the event as their project. Free labor, real leadership development, better event.<\/li>\n\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">One firm caveat: wherever possible the donated money should never pass through your hands. Checks written directly to the charity. Card donations collected on forms and handed over unprocessed, with a written note that you&#8217;ve processed nothing. Crowdfunding links for an individual in need. We ran a legitimate 501(c)(3) for years and still moved away from touching funds, because there is enough charity fraud in the world that you never want to be explaining your bookkeeping to anybody. There&#8217;s a marketing benefit inside the compliance benefit, too: when we handed the children&#8217;s hospital a stack of donor forms, they sent every donor a personalized thank-you letter on their own letterhead. Better experience than you could deliver, and you got the credit without touching a dime.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Rung 3 \u2014 Capture the Slip, Not the Vibe<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">A lead is not a nice conversation. A lead is a written slip with full contact information on it, in your hand. If you walked away from a great chat with a mom and don&#8217;t have her name, mobile, email and her kid&#8217;s age on paper, you didn&#8217;t get a lead. You got a compliment.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The mechanism that produces slips at volume is a prize wheel. Not a board break. I&#8217;ll say the quiet part: I am not a fan of board breaking as a booth driver. It&#8217;s slow, it occupies a staff member full-time, it needs space, and \u2014 most importantly \u2014 a meaningful percentage of people will not approach your table because breaking a board in public makes them anxious. Those are exactly the shy, sedentary, self-conscious people who need what you teach the most.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The wheel is the opposite. Everybody spins. Everybody wins something. Structure it so every single wedge includes two weeks of lessons free plus a physical item \u2014 water bottle, foam nunchucks, t-shirt, uniform, a karate birthday party. The physical prize is not the prize. The physical prize is the reason they have to come to your school to collect it, which conveniently happens to be the same day and time as their first orientation class.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Run it like a production line: a dozen clipboards so nobody ever queues up waiting to write, one person on the wheel, one on appointments. One of our schools works a Halloween event every year where they can&#8217;t fit anything but a card table, and they still clean up, because the wheel and the clipboards are the whole apparatus. The owner who pulled 220 appointments in a weekend had, by his own description, the barest booth anybody had seen. It didn&#8217;t matter.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Rung 4 \u2014 Book at the Table<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">This is where nearly everyone falls off, and it&#8217;s the most expensive fall on the ladder. You should be booking 90% of your leads into a specific appointment before they walk away. Not &#8220;we&#8217;ll call you.&#8221; Not &#8220;here&#8217;s a coupon, come in sometime.&#8221; A date and a time, written on your printed schedule grid, right there.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Bring the schedule printed out with the intro slots already blocked. Ask &#8220;which day works better for you?&#8221; \u2014 not &#8220;would you like to come in?&#8221; And when they say what 90% of people say, which is <em>let me check my schedule and I&#8217;ll get back to you<\/em>, use this line:<\/p>\n\n\n\n<blockquote class=\"is-layout-flow wp-block-quote-is-layout-flow\">\n\n<p class=\"wp-block-paragraph\">&#8220;We&#8217;re filling up pretty quick, so I want to make sure we hold a spot for you. What&#8217;s normally the best day for you? We&#8217;ll put you down tentatively \u2014 and if something comes up, just call us and we&#8217;ll move it.&#8221;<\/p>\n\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">That sentence is worth five figures a year. It removes the commitment fear, gives them a graceful exit they&#8217;ll almost never use, and converts a name on a slip into a slot on a calendar.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I&#8217;ve watched owners come back from an event with 100 leads and eight appointments because they were selling a half-price trial at the table instead of booking. Selling at the booth feels productive. It isn&#8217;t. Cash at the table without a scheduled appointment is a donation to your own ego. Take the appointment. The tuition conversation belongs in your school, in your enrollment conference, with your program on the wall behind you \u2014 a discipline of its own, and worth studying on the <a href=\"https:\/\/martialartswealth.com\/go\/grow\/sales-enrollment\/\">Sales<\/a> side of the business.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Rung 5 \u2014 Get Into Their Phone Before They Walk Away<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Nobody answers a number they don&#8217;t recognize. Between spam call volume, carrier screening, and phone settings that silence every unknown caller by default, an unrecognized number from your school does not ring. It goes straight to a voicemail nobody plays. Your lead didn&#8217;t ghost you. Your lead never knew you called.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The fix is the shared contact card, and you do it at the table, at the moment you book the appointment. Not that afternoon. Right then.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n\n<li>Build one rich contact record: program director&#8217;s name, full school name, full mailing address, every number that could show on caller ID, email, website, Facebook page, and a photo of the front of your building.<\/li>\n\n\n<li>Add birthday and anniversary fields. If their phone surfaces those, your school gets a friendly ping once a year forever.<\/li>\n\n\n<li>Hit Share Contact and text it while they&#8217;re standing in front of you.<\/li>\n\n\n<li>Then physically walk them through it \u2014 &#8220;tap the message, tap Add Contact&#8221; \u2014 because this is the step everybody skips.<\/li>\n\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Two bonuses: on most mail platforms, being in the contact list whitelists your email so confirmations stop landing in spam, and that building photo pops up when you call, so a family that&#8217;s never visited already knows what your front door looks like. Do this at every point of contact \u2014 live events, info calls, walk-ins, second intros \u2014 and spend one week doing it with your entire existing student body. The same problem is why you can&#8217;t reach parents to confirm testing or set renewal appointments. That&#8217;s a retention leak masquerading as a phone problem.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Rung 6 \u2014 Answer the Phone Between 9 and 11<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">It doesn&#8217;t matter how good your phone script is if nobody picks up. I tracked incoming call times for years across multiple schools and the pattern is remarkably stable. A working mom drops the kid at school, gets to the office, handles her first work items, reaches her personal checklist, and calls about karate. A non-working mom drops the kid off, sits down with her list, and calls about karate. Either way, an enormous share of inquiries about children&#8217;s programs land between 9 and 11 a.m.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And an enormous share of martial arts schools have no human in the building at that hour. The owner teaches at 4 p.m. and figures the machine will catch it. It won&#8217;t. That call goes to your competitor&#8217;s front desk twenty minutes later. My standard: a live human answers 24\/7, and from 9 a.m. to 9 p.m. Monday through Saturday that human is on your payroll and inside your building. If you can&#8217;t staff the off-hours, use a real live-answer service, not voicemail. Then record your incoming calls and listen to them \u2014 every time schools turn on call recording, the owner is unpleasantly surprised by what their team sounds like.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Arithmetic Nobody Runs<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Write these ratios down. They&#8217;re what a competent operation produces, and they let you reverse-engineer any enrollment target you want.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n\n<li>Leads to appointments booked on the spot: <strong>85\u201395%<\/strong>.<\/li>\n\n\n<li>Appointments to intros that actually show: <strong>50\u201360%<\/strong> (75\u201380% at slower, higher-rapport events).<\/li>\n\n\n<li>Intros to enrollments: <strong>50%+<\/strong> (again, 75\u201380% when your enrollment process is dialed in).<\/li>\n\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">It&#8217;s a 50\/50 cascade after the booking. A hundred leads becomes ninety appointments, becomes fifty shows, becomes twenty-five enrollments. Enrollment volume stops being weather and becomes a dial you turn: <em>if I want 50 enrollments this month, I need two events that each produce 100 leads.<\/em><\/p>\n\n\n\n<h3 class=\"wp-block-heading\">One Weekend, Fully Worked<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Say you work Saturday and Sunday at a busy harvest festival and pull 120 slips.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n\n<li>120 leads \u00d7 90% booked on the spot = <strong>108 appointments<\/strong><\/li>\n\n\n<li>108 \u00d7 54% show rate = <strong>58 intros<\/strong><\/li>\n\n\n<li>58 \u00d7 50% enrollment = <strong>29 new students<\/strong><\/li>\n\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">At a premium tuition of $375 a month, those 29 students are $10,875 in new monthly revenue. Because you enroll on a 12-month Trial Enrollment \u2014 a school-led evaluation of whether the student is a fit for your black belt program, not a loose month-to-month arrangement \u2014 that&#8217;s <strong>$130,500 in contracted tuition<\/strong> from one weekend, before down payments, uniforms and gear.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now run the same weekend with broken mechanics. No wheel, so 60 slips instead of 120. No appointments booked at the table, so instead of 90% you chase later and convert 15% \u2014 nine appointments. Half show: five intros. Half enroll: <strong>two students<\/strong>, $750 a month. Same festival, same staff, same Saturday. Twenty-seven students of difference and $126,000 of contracted tuition, decided by a prize wheel and one sentence about tentative scheduling.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s the entire argument. It isn&#8217;t a marketing problem. It&#8217;s an execution problem wearing a marketing costume.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Against Your Ad Account and Against Your Leak<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Twenty-nine enrollments bought through paid media at $150\u2013$300 each costs $4,350 to $8,700. The booth cost maybe $1,000 loaded \u2014 a four-to-eight-times swing in acquisition cost, with warmer leads, because they met a human.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Then there&#8217;s the leak. Industry attrition runs 3\u20135% a month; well-coached schools target under 2%. A 250-student school losing 4% a month bleeds 10 students monthly \u2014 120 a year \u2014 and needs 120 enrollments just to stand still. The same school at 1.8% loses about 54 a year. Every point of attrition you fix is worth roughly one booth weekend a year, permanently, with no Saturdays worked. Run acquisition and retention in parallel. Filling a bucket with a hole in it is a hobby. And for scale: a million-dollar school is $83,333 a month, so that 29-student weekend delivered about 13% of your million-dollar monthly number in two days.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Two More Assets From the Same Cause<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The same system, built once, gets reused for a dozen purposes. Beyond the event itself, a charity campaign produces two more assets, and almost nobody builds them.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The Flyer<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">This one doesn&#8217;t need an event at all and it&#8217;s the most durable of the three. We started with 16-page newsprint tabloids \u2014 printing 100,000, one year a quarter million \u2014 half promotional content for the schools, half solicitation for the charity, distributed through every public school in the region. We got permission precisely because it was a legitimate 501(c)(3) fundraiser.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Newsprint got expensive, so it evolved into a two-sided 8.5&#215;11: a $29 or $49 donation to the children&#8217;s hospital earns four to five weeks of lessons plus a uniform, with the charity&#8217;s own material on the reverse. Print 100,000. Distribute through public schools, private schools, pizza boxes, grocery bags, fast-food drive-through bags.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">One deliberate design note: that flyer was intentionally plain, almost homely, and not slick. That wasn&#8217;t laziness. A glossy piece reads as advertising to a school administrator and gets rejected. A plain piece reads as a fundraiser and gets distributed. Build yours in a word processor, not a design suite, so any staff member can swap the charity and the details in ten minutes. Speed of deployment beats typography.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The Raffle Ticket<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">The most leveraged of the three and the one almost nobody runs. Print raffle tickets \u2014 dirt cheap, dozens of vendors \u2014 where the ticket itself is good for a month of lessons and a uniform at around $27. The stub is oversized and perforated and captures the buyer&#8217;s name, phone, email and address.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Step one: your own students sell them as a fundraiser with a hard deadline. We raised $18,000 in a single campaign this way for Chuck Norris&#8217;s Kick Drugs Out of America, and were the number one fundraising school in the country for that organization.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Step two is the move. Take the same ticket book to the high school band, the middle school club, the elementary PTA \u2014 any organization that needs money. Let them sell your tickets and <em>keep every dollar<\/em>. All you require is the stubs. You just recruited an unpaid army of a few hundred teenagers to hand-deliver your offer and collect qualified contact information, and you paid for it with an offer that costs you marginal instruction time.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">What Actually Kills the Yield<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">When a booth underperforms it&#8217;s almost never the crowd. Here&#8217;s the honest list, in order of how often I see it.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n\n<li><strong>No appointment booked at the table.<\/strong> Costs you 80% of the outcome by itself.<\/li>\n\n\n<li><strong>Not in their phone.<\/strong> Your follow-up calls never ring.<\/li>\n\n\n<li><strong>Firehose overwhelm.<\/strong> The first two or three times you do this at volume, show and enroll rates dip because you couldn&#8217;t build rapport fast enough. The busier the booth, the thinner the rapport, the softer the back end. That&#8217;s not a reason to slow down \u2014 it&#8217;s a reason to add staff and clipboards.<\/li>\n\n\n<li><strong>Everything crammed into one week.<\/strong> The 300-lead Halloween owner compressed four events into eight days, so every intro landed in the same seven-day window and the school couldn&#8217;t absorb them. Spread events across four to five weeks and your enrollment percentage climbs.<\/li>\n\n\n<li><strong>Board break instead of prize wheel.<\/strong> Slower, needs more staff, screens out the timid.<\/li>\n\n\n<li><strong>Selling at the booth.<\/strong> Discounted trials sold at the table replace 25 enrollments with a handful of low-commitment browsers.<\/li>\n\n\n<li><strong>Only doing it once.<\/strong> One owner had to be pushed to work the second weekend of a movie run and picked up another 150 appointments for it. If it worked Saturday, go back.<\/li>\n\n<\/ul>\n\n\n\n<h2 class=\"wp-block-heading\">Build the Season, Not the Saturday<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The owners who win at this don&#8217;t do an event. They run a season, where each activity opens the door for the next and the same relationships get used four or five times a year. Early fall is the six-week fundraiser runway, with literature going into the elementary schools. October is the event itself plus every harvest festival, pumpkin patch and trunk-or-treat in the radius.
