One day, one theater, one movie.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I asked him on our coaching call how it went, because I wanted the number out of his mouth, not mine.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;It ended up being 40 leads, 35 appointments, sir.&#8221; \u2014 Christian Arias, El Paso<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">I asked him how long he was there. Five hours? Six?<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;12 to 7.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">Seven hours. Forty leads, thirty-five appointments. And here&#8217;s the part that should bother you: the movie was Paw Patrol.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;Paw Patrol isn&#8217;t one that really would have come across my radar. Now, Spider-Man, on the other hand, was the second highest grossing movie in history.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">That result came off what I&#8217;d call a weak target. Fine. Now let&#8217;s take the same output \u2014 35 appointments \u2014 and go buy it on Facebook instead, with the arithmetic showing.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Let&#8217;s Run the Facebook Numbers Out Loud<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Before I do, let me say the thing half of you will assume I don&#8217;t believe.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;I think Google Advertising is great, I think being search optimized is great, I think Facebook advertising is great.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">I mean that. Paid media is not a scam. It works, it&#8217;s measurable, and for a lot of schools it should run all year. What follows isn&#8217;t an argument that ads are bad. It&#8217;s about momentum and scale per dollar.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Okay. Thirty-five appointments from Facebook.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;In order to get 35 appointments from Facebook, you would need somewhere between 70 and 100 leads from Facebook. So, if you do a really good job on Facebook, you&#8217;re going to get a 50% conversion rate.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">Fifty percent lead-to-appointment. That&#8217;s the good number, not the average. We&#8217;ll come back to what earns it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So call it 100 leads to be safe.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;If you had 100 leads from Facebook, you&#8217;re gonna be somewhere between $25 and $75 for the cost per lead. So, let&#8217;s take a middle number and say $40.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">Twenty-five in a soft market with great creative. Seventy-five in a metro where four other schools and every gym in town bid on the same parents. Middle number, forty.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;100 leads at $40, so I&#8217;ve got to add two zeros. I&#8217;ve got $4,000 in ad spend.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">Four thousand in media. And almost nobody reading this runs their own ads.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;Plus, if you&#8217;re using an agency, whatever the agency is charging, so let&#8217;s say it costs $5,000.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">Five thousand dollars. Now walk it down the funnel.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;So, $5,000, 100 leads to get 35 to 50 appointments. Those 35 to 50 appointments, you&#8217;re gonna have a little higher show rate, probably, than a live event show rate. But let&#8217;s say that it&#8217;s now $5,000 to get 40 appointments, and you get 20 intros, you get 10 enrollments, so by the time it&#8217;s all said and done, it&#8217;s $500 per enrollment.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">Five thousand dollars. Forty appointments. Twenty intros. Ten enrollments. Five hundred dollars a head.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s where you expect me to say that&#8217;s terrible. I&#8217;m not.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;Is $500 per enrollment acceptable? Sure. If they&#8217;re paying $500 plus $397 the day they enroll, I broke even the day they enrolled.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s the honest verdict. If your front end is built right \u2014 real money on the table the day the family signs \u2014 $500 to acquire is a break-even day-one transaction and everything after is profit. If your average revenue per student is $130 a month and your enrollment collects almost nothing up front, $500 is going to hurt. That&#8217;s not the ad platform&#8217;s fault. That&#8217;s your pricing.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So the problem with the $500 number isn&#8217;t profitability. It&#8217;s what it costs to get <em>big<\/em> at that rate.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">What the Same 35 Appointments Cost on the Other Side of the Ledger<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Christian&#8217;s 35 appointments came out of one shift in a theater lobby, on a title I don&#8217;t rate as a good target.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Scottie Jackson did the same thing on the school side. His team covered seven schools for meet-the-teacher night \u2014 he grabbed his advanced belts and some intermediate belts, bought a couple of prize wheels, and sent them out.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;It was in one night. It was two hours, one night. Boom. We went out, did it, came back.&#8221; \u2014 Scottie Jackson<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">About 60 appointments on the calendar. And I told him on the call I thought the number should have been higher.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;With 7 locations, I don&#8217;t know how big the schools were, but the absolute numbers weren&#8217;t very big, right? So, probably each one of them should have been triple or quadruple or five times.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s not a criticism. Most of his crew had never run a booth before. That&#8217;s a rough first attempt producing 60 appointments in 120 minutes. Here&#8217;s the cost line:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;Scottie&#8217;s cost for doing this was just the cost of printing whatever collateral they handed out at the deal. Christian had a cost of, I&#8217;m sure, renting a booth at the theater to add to that, but it&#8217;s de minimis relative to the value.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">Printing. And a booth rental. That&#8217;s the entire hard cost against 95 appointments.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And when you get a real target and stay more than one shift:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;I was out there for the Spider-Man movie, and I was there for 3 days, and generated 150 appointments.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">One hundred fifty appointments. Three days. A folding table, a prize wheel, clipboards, and staff who were getting paid anyway.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Run that against the ad math. To buy 150 appointments on Facebook you need roughly 375 leads \u2014 $15,000 in media before the agency takes its cut. I&#8217;m not saying don&#8217;t spend it. I&#8217;m saying know what you&#8217;re comparing.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;But you see how these things balance themselves out against the cost and the effort.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<h2 class=\"wp-block-heading\">What a &#8220;Really Good Job on Facebook&#8221; Actually Means<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Back to that 50% conversion rate, because it&#8217;s the load-bearing assumption in the whole calculation. Get 25% instead and your $500 per enrollment is $1,000. So what earns 50%?<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;What a really good job on Facebook means is you&#8217;re initiating an outbound call to the lead within 30 seconds.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">Thirty seconds. Not thirty minutes. Not &#8220;we call them in the morning.&#8221;<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;If you ask Google, they say speed to lead, meaning 5 minutes. I think it&#8217;s 30 seconds. If you&#8217;re doing an outbound call while they&#8217;re filling out the form, you&#8217;re gonna do a pretty good job, and then you&#8217;ve got all kinds of other follow-up systems.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">Five minutes is a losing standard. That mom is on her phone, in a moment of intent that lasts about as long as it takes her to scroll to the next thing. Ring her while her thumb is still on the form and you&#8217;re talking to somebody thinking about martial arts right now. Five minutes later she&#8217;s thinking about dinner.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This is the part of paid media nobody sells you, because it isn&#8217;t a service anybody can bill for. The agency places the ads. The agency does not answer the phone at 8:40 on a Tuesday night. If you can&#8217;t staff a 30-second outbound call, build that capability or stop buying leads.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Why the Industry Defaults to Paid Advertising Anyway<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s the part where I&#8217;m going to be blunt.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;The industry has been brainwashed to think that the only way\u2026 and by the way, it&#8217;s because of all the bozos marketing to the martial arts schools, because an easy way for them to make a living is they pitch you on they&#8217;re gonna place the ads, you put in the ad budget, and they&#8217;re gonna do a trick CRM to go through the process.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">Look at the business model from their side. Placing ads scales for the vendor. They service two hundred schools from a laptop, never have to be in your town, never have to know your elementary schools, never have to stand in a lobby on a Saturday. Now imagine them selling you what Scottie did. They&#8217;d have to teach your staff to run a prize wheel, get you in front of seven principals, build your PTA relationships \u2014 and get paid what, exactly? There&#8217;s no ad budget to take a percentage of. There&#8217;s no dashboard to screenshot.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So the industry drifted toward what&#8217;s easy to sell, and a generation of owners came to believe marketing means &#8220;what&#8217;s my ad spend this month.&#8221; That&#8217;s how you get people who have never once set up a table in front of a movie theater, while a guy in El Paso books 35 appointments in seven hours on Paw Patrol.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Run the ads. Just don&#8217;t let them be the whole plan, and don&#8217;t outsource your judgment about where students come from to somebody whose income depends on your ad budget going up.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Phone First, Mailing Address Second, Email Last<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Whatever you spend to get a lead \u2014 forty dollars on Facebook or four cents on a flyer \u2014 the yield is set by what contact information you captured. This is where I see enormous money quietly wasted. Memorize the order.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;What&#8217;s my first priority on contact information? Phone number. What&#8217;s my second priority? Mailing address. What&#8217;s my lowest priority? Email address.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">Why phone first? Because one good phone number is not one channel. It&#8217;s four.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;Having a phone number gives me the opportunity for a live human being to call a live human being, for a text message, for voice AI to call a live human being, for a ringless voicemail. So it gives me the opportunity for all those things that can happen with a phone number.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">Four shots on goal from one data point. My first priority is still, always, live human being talks to live human being. The rest are backstops.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Why mailing address second, in 2026?<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;A mailing address obviously gives me the opportunity to send them a postcard, to send them a letter, to send them a package, one thing or another. And the one thing that pretty much everybody is missing the boat on is to make sure that physical direct mail goes out to people, as well as just digital communication.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">Your competitor&#8217;s follow-up is a text sequence and an email sequence. Nobody&#8217;s mailbox is crowded anymore. A postcard arriving three days after a booth event lands in an almost empty channel \u2014 and it lands in the house, where the other parent sees it too.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And why email last?<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;What we know is email is dying a slow and painful death. A lot of younger people, let&#8217;s say under 30, unless they&#8217;re in a job environment that requires it, or unless their college is communicating with them, or high school&#8217;s communicating with them by email, don&#8217;t use email.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">My own house is the test case.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;I have one kid who&#8217;s 25 and one who&#8217;s 18, and I would never think of sending them an email, because I would never expect them to see it.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">And don&#8217;t get comfortable \u2014 texting is on the same road:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;Text messaging is gradually going to go through the same cycle, because text message has been usurped by a lot of spam. And frankly, voice communication on telephones is starting to go through the same thing.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">Which is why you want every channel you can get on every lead \u2014 and why you want the one channel nobody else bothers with.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">One caveat about autofill<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">When a prospect fills out your form on their own phone at a booth, autocomplete is genuinely helping you. That is not the same thing as Facebook&#8217;s lead-form autofill.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;The good news is an iPhone or an Android will auto-complete a lot of that stuff. That&#8217;s markedly different than a Facebook ad autofill, because the problem with a Facebook ad autofill is oftentimes the information is dated on their Facebook profile.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">The phone number in her Facebook profile may be from a carrier she left years ago. Which is why a booth lead, captured in person from a live human being standing in front of you, is frequently a better record than the one you paid forty dollars for.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The vCard Move That Protects Your Whole Spend<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">This is the smallest tactic in this article and possibly the highest leverage. When somebody fills out your form \u2014 at a booth, at a school night, on a Facebook lead ad \u2014 send them your contact record. Automatically.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;They call it a V-card. You could set it up where the form itself lets them download the contact record, which a lot of them won&#8217;t do, but you could have it as soon as they submit the form, they get autorespondered the contact record, and then when they get up to spin the wheel, you say: here, check your text, click that, add to contacts, now you have our phone number, our address, our email address.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">At a live event you close that loop in person, in about eight seconds, while they&#8217;re waiting to spin the wheel. Most will do it, because you asked and because they&#8217;re about to win something. Why does it matter?<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;That&#8217;s essential, because people aren&#8217;t answering unknown numbers.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">You don&#8217;t answer unknown numbers. Neither does that mom. The most expensive failure in your follow-up \u2014 the call nobody picks up \u2014 gets solved by contact data you gave away for free. And it does more:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;If you&#8217;re in their contact database, it helps it ring through on an inbound call, helps the email get whitelisted, in other words, hopefully not end up in the promotional or spam folder, and helps the text get through.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">One vCard improves all three channels at once. Spend $4,000 a month on Facebook without sending one on form submission and you&#8217;re paying full price for leads, then throwing away part of your ability to reach them.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">What Beats It for Momentum and Scale<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s my actual conclusion, and it isn&#8217;t &#8220;don&#8217;t run ads.&#8221;<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;From a standpoint of getting momentum and getting scale without putting a ton of money in it, nothing beats: I&#8217;m at a day at what I would consider a weak target movie of Paw Patrol, or better yet, I was out there for the Spider-Man movie, and I was there for 3 days, and generated 150 appointments. Nothing beats back-to-school enrichment program, movie with a blockbuster.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>School outreach.<\/strong> Back-to-school days, meet-the-teacher nights, orientation days. Then after-school enrichment programs \u2014 my number one priority after the back-to-school days, because that&#8217;s where I found the biggest bang for the buck. Then PE teacher for the day, booths at the school&#8217;s fall and Halloween events, and charitable fundraiser flyers.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The blockbuster movie booth.<\/strong> A theater lobby on opening weekend is a live event somebody else paid to promote. Christian produced a month of appointments in a seven-hour shift on a mediocre title. Spider-Man is everybody&#8217;s market \u2014 that&#8217;s the good thing about the Avengers movies, they draw across the whole spectrum of what we target.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The next one on the calendar.<\/strong><\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">&#8220;The next Avenger movie is coming out over the holidays with Robert Downey Jr. resurrected as Doctor Doom. That&#8217;s gonna be huge. There&#8217;s several other holiday movies that are gonna be huge.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">Plan for that one now \u2014 not the week it opens, while there are still booth spots in your area and you can still get your leadership students scheduled.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Grand Master Jeff Smith put it plainly: &#8220;The movies is the easiest. The live events are the easiest.&#8221;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Keep the Facebook budget running. Keep your Google presence strong. Answer those leads in thirty seconds, capture the phone number and the mailing address, autoresponder the vCard, mail them something physical.
