Pre-frame a family from day one and the renewal conversation stops being a pitch and becomes a formality.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Sentence That Tells You You Blew It<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Here is the sentence. You sit down with a parent eight months in, you start talking about black belt training, and they say: <em>&#8220;Well, we just signed up for the basic program. We want to see how that goes, and then we&#8217;ll let you know.&#8221;<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Most owners hear that and reach for an objection-handling script. Wrong instinct. That sentence is not an objection. It is a diagnostic readout, and what it tells you is that eight months ago you failed to pre-frame that family, and every day since then has quietly reinforced the failure.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Think about what that parent is actually saying. The owners who struggle with renewals almost never have a renewal problem. They have a pre-framing problem that only becomes visible at renewal time. And here is the tell that proves it: in a school that has just started doing this correctly, the newest students renew easily and the students who have been there two years fight it. Same owner. Twelve months at $375 is <strong>$4,500<\/strong> of contracted value.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now the renewal. When that student steps up into your black belt program:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>A 36-month black belt program at $375<\/strong> \u2014 $13,500 of contracted value. Three enrollments in one signature.<\/li>\n<li><strong>A 60-month leadership program at $375<\/strong> \u2014 $22,500. Five enrollments in one signature.<\/li>\n<li><strong>A 72-month leadership-to-second-degree program<\/strong> \u2014 north of $27,000. Six or seven enrollments in one signature.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Run your own program lengths and your own price and you will land somewhere between three and seven. Whatever your multiple is, write it on the wall of your office, because it changes how you spend your Tuesday.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here is the comparison that reorganizes an owner&#8217;s priorities. Twenty enrollments in a month at $4,500 of contracted value each is <strong>$90,000<\/strong> of new business. That is a very good enrollment month. Ten renewals into a 60-month program is <strong>$225,000<\/strong>. Ten renewals doesn&#8217;t sound like anything. It is two and a half times the enrollment month.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And it compounds differently. A new enrollment pays you for twelve months and then reaches a decision point. A renewal pays you for three to six years and takes the decision point off the table entirely.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The pie chart that tells you the truth<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Do this today, and do it visually \u2014 not as a number in a spreadsheet, as an actual pie chart you can look at. Take last month&#8217;s <em>collected cash<\/em>. Every dollar that came in from a student who is still on a basic or trial program goes in one slice. Every dollar that came in from a student who has renewed at any point in their career goes in the other. A student who renewed three years ago and paid you this month is renewal money.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">In a school that is maximizing its value, <strong>60% to 70% of gross should be coming from renewed students.<\/strong> If your chart says 70% basic and 30% renewal, you do not have a growth problem or a marketing problem. You have a school that refills a leaky bucket at the front and never converts anyone into a long-term asset. You are running a twelve-month rental business.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The model month, and the road to $83,333<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">A million-dollar school is <strong>$83,333 a month<\/strong>. At a $375 average student value that is 222 active students paying you every month. Not 222 names in your database \u2014 222 people on billing.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The model month that gets you there and keeps you there is roughly <strong>20 new enrollments and 10 renewals<\/strong>. Twenty in the front door, ten converted into multi-year assets. Miss the twenty and you stall. Miss the ten and you plateau at whatever number your attrition rate allows, then slide.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Which brings me to the point most owners miss entirely: <strong>the single best dropout-prevention tool you own is a renewal.<\/strong> The industry runs 3% to 5% monthly attrition. Well-coached schools target below 2%. That gap is not mostly about better classes. It is about program structure. A student on a twelve-month trial enrollment has a scheduled exit ramp. A student who has renewed into a four-year black belt program with a goal date written in their own handwriting does not. They either renew or they eventually leave \u2014 those are the only two outcomes, because the trial program ends. So renewal is not a revenue tactic bolted onto retention. Renewal <em>is<\/em> your retention strategy, and everything I teach about <a href=\"https:\/\/martialartswealth.com\/go\/grow\/student-retention\/\">keeping students long-term<\/a> runs through it.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Black Belt Pre-Frame Ladder<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Here is the system. Six rungs, in order, starting before a prospect has ever heard your name and ending in the six-to-eight-week window where most of your renewals will actually close. Climb them in sequence and the renewal appointment becomes a paperwork meeting. Skip a rung and you will be back to arguing with a parent in month nine.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Rung 1 \u2014 The building says it before you do<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Walk into your school as a stranger. Does the room say <em>black belt school<\/em>, or does it say <em>karate classes<\/em>? Because if the walls are neutral, every word you say later is doing the work alone.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">What I want on your walls: the school pledge or student creed on a poster large enough to read from the mat. The laws of concentration and the words of respect, posted, because you are going to reference them in class and the sign makes them stick. A wall of fame \u2014 not a random photo collage, a curated display of your senior staff and the black belts who went on to do something notable. Testimonials, specific and signed. Photos of entire families in uniform, together, because a parent with two kids needs to see that parents train here too.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And do not stop at the front door. Use the exterior. Use the windows. A prospect standing on the sidewalk deciding whether to come in should be able to tell from the glass that this is a black belt school. Marketing people call this subliminal messaging. I call it the atmosphere doing your selling for you twelve hours a day for free. It is the cheapest staff member you will ever hire.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Rung 2 \u2014 The first ninety seconds of the intro<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Before the first lesson, you give the tour. On the tour you point at the wall of fame and you tell one specific story \u2014 the black belt who went to a service academy, the one who graduated top of her class, the one who is now a physician. Not &#8220;we&#8217;ve had a lot of great students.&#8221; One name, one story, thirty seconds. Specific beats general every single time.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Then you bring them into the intro area where they can see a class in progress \u2014 and never, ever schedule a first intro at the same time as your beginner class. Schedule it against your intermediate or advanced class, so what they are looking at is students who already look like something.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Then two sentences. The whole ladder hinges on these two sentences.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><em>&#8220;You see all those students out there? They&#8217;re all working toward their black belt, because we&#8217;re a black belt school. Now, we start everybody off on a basic program \u2014 because we want to make sure it&#8217;s a good fit for you, that you enjoy it, and that you&#8217;re seeing the benefits. So let&#8217;s get started and see how you do.&#8221;<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Read what just happened. The default state of a student at this school is <em>working toward black belt<\/em>. The basic program is explicitly a starting point, not the product. And the evaluation runs in <em>your<\/em> direction \u2014 you are assessing fit, they are auditioning. That is the exact frame you will need eight months later when you sit down for the renewal, and you have installed it before they have thrown a single punch.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Rung 3 \u2014 Get the parent on the floor in the first thirty days<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Families that train together renew at dramatically higher rates and stay dramatically longer. Everyone knows this. Almost nobody executes it, because they ask the wrong question.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Never ask a parent &#8220;would you like to join in?&#8221; You have just asked a question you do not know the answer to, and if the answer is no, you are dead in the water \u2014 you cannot ask again without being a pest.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Instead, engage them without asking. Mid-class, during a punching drill \u2014 punching, not kicking, because nobody in business clothes objects to holding a target for a punch \u2014 hand the mom a paddle target and say, &#8220;Would you hold this for your son for a second?&#8221; She holds it. Ninety seconds later: &#8220;Great \u2014 now hand it to him. He&#8217;s going to hold for you. Watch mom do it.&#8221;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">She is now on the floor. Nobody asked her a yes-or-no question. And here is the timing rule that matters: if you do not start the parent within the first month, you almost never start them at all \u2014 because now they are behind their child, and no family wants to attend on two different schedules. Thirty days. That is your window.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Rung 4 \u2014 95% of the renewal happens on the floor<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">You have heard me say that 80% of the selling on an enrollment happens on the floor, not in the office. On a renewal it is closer to 95%, because by then the family has months of lived experience and no script can outrun it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Two disciplines carry this rung, and both belong to your instructors, not to you.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Black belt verbiage.<\/strong> Sit down with your staff and build a written list of twenty phrases that tie everyday classroom moments to black belt. &#8220;That&#8217;s a black belt effort.&#8221; &#8220;That&#8217;s how a black belt handles a mistake.&#8221; &#8220;On your way to black belt and beyond.&#8221; Every instructor will develop favorites \u2014 capture them, write them down, make the list permanent, and hold your team accountable for using them in every class. This is not fluff. This is the daily drip that makes the renewal conversation feel like a continuation instead of an upsell.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Spotlighting.<\/strong> Pull a student out and showcase them doing something <em>right<\/em> \u2014 never wrong. &#8220;Everybody watch \u2014 that&#8217;s what I&#8217;m talking about. That&#8217;s a black belt effort. Big hand for him. Do it again for us.&#8221; Your weakest student in the room is the one who needs this most, and you can always find something. What you are building is the student&#8217;s own belief that black belt is available to them, which is the belief the parent will consult when you ask for four more years.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Rung 5 \u2014 The enrollment folder conference<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">This is the rung almost nobody runs, and it is the highest-leverage fifteen minutes in your entire student lifecycle.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">First, understand what it is not. The enrollment folder is <em>not<\/em> a sales piece you hand a prospect at the first intro. That is far too much material at that stage and it will bury them. The folder goes to families who have <em>already enrolled<\/em>, at their second or third class, in a scheduled appointment.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">You book that appointment at the moment they sign. Contract signed, down payment taken, uniform issued, schedule chosen \u2014 and then: <em>&#8220;Now, you&#8217;re going to be here Thursday. Could you come fifteen minutes early or stay fifteen minutes late so I can walk you through your enrollment folder, get you your attendance card and your character worksheets?&#8221;<\/em> It is assumed, it is small, and it is nearly always a yes.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Three operational details that make it work:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Put the ID card in the folder pocket.<\/strong> Now you have a checks-and-balances system \u2014 if a student doesn&#8217;t have an ID card, you know instantly they never went through a folder conference. No card, no conference, no pre-frame.<\/li>\n<li><strong>Bind it, don&#8217;t three-ring it.<\/strong> Use a pocket folder, not a binder. If sheets can be pulled out and shuffled, the sequence you built dies in week two.<\/li>\n<li><strong>Run three to five families at once.<\/strong> This is not an enrollment conference. It does not need to be one-on-one. When you are writing twenty or thirty enrollments a month you will never do these individually \u2014 block a Friday or Saturday and knock out four or five families in one sitting.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">The first thing you do when everyone opens the folder: hand out pens and have every student write their <strong>black belt goal date<\/strong> on page one, in their own handwriting. &#8220;In our school it takes about four years. So if you started this October, write October four years from now.&#8221; Then tie it to something they already understand: <em>&#8220;It&#8217;s like being a freshman and knowing you&#8217;re the class of 2030.&#8221;<\/em> Kids make a big deal out of their graduating class. Give them one.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That single line of handwriting is the most valuable asset in your school. It converts an activity into an identity with a date attached, and it was written by the student, not by you.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Rung 6 \u2014 Qualification, not a sales pitch<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Inside that folder, you walk the family \u2014 briefly, you are not reading it to them \u2014 through the pages that explain how a student <em>qualifies<\/em> for black belt training. Attendance. Attitude. Academics. What the evaluation looks like and when it happens.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">You are not selling. You are announcing the standard. And you are doing it so that when you approach them in month two or three, they are not startled \u2014 nobody says &#8220;I thought I had eight more months on my program, why are you talking to me now?&#8221; You already told them there is a qualification process and that it happens early.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here is the pattern I have seen consistently in well-run schools once this is in place. Of the students who are eventually going to renew, roughly <strong>half will renew in the first six to eight weeks<\/strong> after the pre-framing begins. Another quarter come in between two and four months. The last group trickles in between four and six months. Sharp operators close the first group in four weeks. Six to eight is the sweet spot.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Read that again, because it kills the biggest myth in the industry: <strong>renewal is not an end-of-contract event.<\/strong> Waiting until the twelve months is nearly up is the single most expensive habit in this business. Waiting until the halfway point \u2014 the old &#8220;half-moon&#8221; approach \u2014 was an improvement, and it is still wrong. Set the goal while they are a white belt, when the excitement is at its maximum and the family has not yet mentally scheduled what comes after karate.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">What Actually Goes in the Folder<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Every page in a properly built enrollment folder is doing one of three jobs: pre-framing black belt, preventing a future problem, or saving you time. Here is the anatomy.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Cover page with name and black belt goal date<\/strong> \u2014 the identity anchor. Put a label with the student&#8217;s name, their goal date, and your logo on the outside of the folder.<\/li>\n<li><strong>Parent-instructor correspondence sheets, one per eight-week testing cycle<\/strong> \u2014 a written place for parents to ask questions instead of ambushing you at the end of class while you are trying to greet an intro. Long questions get a scheduled callback instead of eating your evening.<\/li>\n<li><strong>Family questionnaire<\/strong> \u2014 including mom&#8217;s and dad&#8217;s birthdays. That is not idle curiosity. That is so a birthday card goes out from your school. And when a family member is in the hospital, flowers go out. They forget what you said and they forget what you did, but they never forget how you made them feel.<\/li>\n<li><strong>New student procedures<\/strong> \u2014 uniform, testing, reading requirements, how programs work. Written down once so you are not answering it eleven times.<\/li>\n<li><strong>Rules and protocol<\/strong> \u2014 bowing, courtesy, what behavior looks like here.<\/li>\n<li><strong>&#8220;Parents as coaches&#8221; success tips<\/strong> \u2014 keep a regular schedule, make up missed classes, praise improvement, and <em>do not<\/em> critique or reprimand your child for something you saw in class. This one page prevents more problems than any conversation you will ever have. It is prevention, not repair.<\/li>\n<li><strong>A separate tip sheet for adult students<\/strong> \u2014 because adults training without a child in the program have completely different questions.<\/li>\n<li><strong>Character development overview and the black belt success skills<\/strong> \u2014 attitude, habits, self-control, manners, visualization. Use one as your word of the month so it lives in class, not just on paper.<\/li>\n<li><strong>Belt promotion requirements, marked SAMPLE<\/strong> \u2014 including the page their academic teachers fill out. We require an A or B average for black belt, with an accommodation letter path for students with learning differences. Nothing pre-frames a parent like discovering their martial arts school takes their kid&#8217;s report card seriously.<\/li>\n<li><strong>Qualification Q&amp;A<\/strong> \u2014 how a student qualifies for black belt training, how to stay motivated, why martial arts is different, when the goal gets set.<\/li>\n<li><strong>Goal-setting sheet<\/strong> \u2014 shown now, filled out later as a formal step in the renewal process.<\/li>\n<li><strong>Your program menu<\/strong> \u2014 basic, black belt, leadership. Show it. Do not hide your upper programs. A family that never sees the ladder cannot decide to climb it.<\/li>\n<li><strong>Four to six pages of testimonials<\/strong> \u2014 kill them with testimonials, and tell the parent to read all of them, because one of them is going to be their exact situation.<\/li>\n<li><strong>Character worksheets in the front pocket<\/strong> \u2014 introduced last, because those are the daily-use item and I want the black belt material to land first.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">One clarification I get every time I teach this: you are not handing over your entire renewal package at the folder conference. The goal sheets, the testing invitation, the qualification forms \u2014 those get distributed later, as steps in the actual renewal process. At the folder conference the family <em>sees<\/em> those pages and learns they exist. That is the whole point. Nothing later is a surprise.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And the child attends. Do it before or after class, never during. Get both parents there if you can \u2014 it is less critical than at the enrollment paperwork, but I want dad to see the black belt vision too.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Reframing the Students You Never Pre-Framed<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">If you install this system tomorrow, you still have a building full of intermediate students who never got any of it. Do not write them off, and do not treat them like new students either.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The rule is simple: <strong>if they are still on a basic or trial program, they get an enrollment folder \u2014 regardless of belt level.<\/strong> A green belt who has never signed a black belt agreement is, for these purposes, a white belt. Someone in their second year on a renewed one-year program absolutely needs a folder, because that folder is the raw material you will use to renew them.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Students who already renewed do not need one. They have arrived where the folder was designed to take them.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Expect friction from the veterans. A student who has spent eighteen months believing this is a year-to-year activity has an entrenched frame, and you are asking them to trade it. It will take longer and you will lose some. Accept that, do the work, and take comfort in this: the students who enrolled in the last sixty days \u2014 the ones who got the walls, the two sentences, the parent on the floor, the verbiage, the folder \u2014 those will renew almost without resistance. That contrast is not luck. It is the ladder.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">What to Do Monday Morning<\/h2>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Build the pie chart.<\/strong> Last month&#8217;s collected cash, split basic versus renewed. If renewals are under 60%, you have found your bottleneck.<\/li>\n<li><strong>Walk your lobby as a stranger.<\/strong> List every place the room fails to say &#8220;black belt school.&#8221; Fix the cheapest three this week.<\/li>\n<li><strong>Write the two intro sentences on a card<\/strong> and drill every person who runs an intro until they are word-perfect.<\/li>\n<li><strong>Build the twenty-phrase verbiage list<\/strong> with your staff at the next meeting. Post it in the office.
