Grassroots marketing has a volume threshold, and below it the response is zero \u2014 not small, zero. Flyers convert at roughly 0.05%. That&#8217;s 2,000 pieces per enrollment. Twenty signs, 500 flyers, 30 rack cards: all of that is below the line where anything happens.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I&#8217;ve been running martial arts schools since 1975 and coaching owners for most of the years since. In that time I have had the same conversation several thousand times. An owner tells me a channel &#8220;doesn&#8217;t work.&#8221; Bandit signs don&#8217;t work. Door hangers don&#8217;t work. Rack cards don&#8217;t work. Val-Pak doesn&#8217;t work. Then I ask the only question that matters \u2014 <em>how many did you put out?<\/em> \u2014 and the answer is almost always a number so small that failure was mathematically guaranteed before the first piece hit a door.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s the principle I want burned into your brain, and I want you to say it out loud before you spend another dollar on anything grassroots:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Tepid efforts don&#8217;t produce tepid results. Tepid efforts produce no results at all.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That is not a motivational slogan. It&#8217;s a description of how response-rate math behaves at low volumes. And once you understand it, you&#8217;ll stop wasting money in a way that feels responsible and start spending money in a way that actually fills your school.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Why Small Grassroots Campaigns Return Literally Nothing<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">There is a story that gets retold constantly in the gym-marketing world. A young operator is told by his mentor to get flyers out. He prints 500, distributes them, gets nothing, and reports back that flyers don&#8217;t work. The mentor&#8217;s response: &#8220;We print 5,000 to <em>test<\/em> the offer. Then we run 100,000 a month.&#8221;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Five hundred versus a hundred thousand. That isn&#8217;t a difference of degree. That&#8217;s the difference between a rounding error and a business.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Years ago I shared a stage with a school owner who was pulling roughly 40 new members a month off flyers alone. Every person in that room wanted to know the secret. What&#8217;s the headline? What&#8217;s the offer? What&#8217;s the paper stock? The secret was that he distributed a hundred thousand pieces a month. That was the whole trick. The creative mattered at the margin; the volume mattered at the core.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s why low volume returns zero instead of &#8220;a little.&#8221; A single flyer on a single door is a lottery ticket with roughly a 1-in-2,000 chance of producing an enrollment. Buy 100 tickets, and your expected return is 0.05 enrollments. In the real world you don&#8217;t get 0.05 of a student. You get nothing, and then you conclude the channel is dead \u2014 when what actually happened is that you never played long enough for the odds to express themselves.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">There&#8217;s a second effect stacked on top of the first, and it&#8217;s the one most owners miss. Grassroots media doesn&#8217;t work by single impression. It works by <em>ambient omnipresence<\/em>. Nobody pulls their car over on a busy road to write down a phone number off one sign. But when a family sees your sign at the shopping center entrance, then your rack card at the pizza place, then your banner on the storefront, then a door hanger on their front door, then your ad in their Facebook feed \u2014 that family now believes you&#8217;re the karate school in town. That belief is a volume effect. One placement can&#8217;t create it. Three hundred can.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Saturation Threshold Framework<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Every grassroots channel has a number below which it produces nothing and above which it produces predictably. I call that number the <strong>Saturation Threshold<\/strong>. Your entire grassroots strategy comes down to one decision, made channel by channel: either cross the threshold or don&#8217;t run the channel at all. There is no useful middle.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Five pillars govern it.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Pillar One: Know the Response Rate Before You Print<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">My working rules of thumb, developed across decades of doing this in my own schools and watching hundreds of others do it:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Flyers and door hangers<\/strong> \u2014 about 0.05% response. Roughly 2,000 pieces per enrollment. If you want 30 enrollments a month from this channel, you need 60,000 pieces in the field. Call it 100,000 to be safe.<\/li>\n<li><strong>Bandit signs<\/strong> \u2014 a couple hundred signs in rotation is roughly one enrollment. Twenty-five signs won&#8217;t get you a student this year, and it might not get you one in three years.<\/li>\n<li><strong>Rack cards<\/strong> \u2014 300 to 400 <em>live placements<\/em> is worth about three to five enrollments a month, plus a large assist to everything else you&#8217;re running.<\/li>\n<li><strong>Marriage mail \/ shared-mail envelopes<\/strong> \u2014 one 10,000-piece territory runs roughly $380. Two enrollments makes you happy. One enrollment you can live with. One and a half per two territories is a real, workable business.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Notice the mail math, because owners get it backwards constantly. Somebody tells me shared mail &#8220;doesn&#8217;t work \u2014 I did 10,000 pieces.&#8221; They think 10,000 is a big number. It isn&#8217;t. It&#8217;s one territory and about $380. At $375 a month new-student tuition on a 12-month trial enrollment, one enrollment out of that territory is roughly $4,500 in year-one revenue against $380 in cost. You didn&#8217;t get flooded, so you called it a failure. You should have called it a 10x return and bought nine more territories.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And understand who you&#8217;re competing against in that envelope. The ice cream shop needs a hundred people to walk in and redeem a free cone to justify the same $380, because their lifetime customer value is a fraction of yours. You need one and a half families. Their metric is not your metric. Stop borrowing it.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Pillar Two: Count Placements, Not Pieces<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">This is the single most common measurement error in grassroots marketing, and it destroys campaigns quietly.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">An owner tells me he&#8217;s got 500 rack cards out. I ask how many locations. He blinks. He printed 500 cards and put them in ten businesses. That is not a 500-unit campaign. It&#8217;s a ten-unit campaign, and ten is a rounding error.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">For display media, the unit of measure is <strong>placements<\/strong>, not printed pieces. Three hundred rack card placements means 300 separate acrylic holders sitting on 300 separate counters in 300 separate businesses. You&#8217;ll print 20,000 cards to feed them. The cards are cheap. The placements are the asset.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s how you build 300 placements: you walk out your front door, turn right, and start hitting every retail establishment in ever-widening concentric circles. Dry cleaner. Dentist. Orthodontist. Chiropractor. Podiatrist. Trampoline park. Pizza places. Ice cream shops. Anywhere families carry food out the door. The script is thirty seconds long:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><em>&#8220;Hi \u2014 we&#8217;re the martial arts school just down the street. Would you mind if we left our cards here for families who want some free lessons for their kids? And honestly, we&#8217;d love to promote you too \u2014 do you have any coupons or a flyer we could hand out to our hundreds of families?&#8221;<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That second sentence is why this works. You&#8217;re not asking for a favor, you&#8217;re proposing a trade. Ask if you can put their promotion up by your front desk. Most local owners say yes immediately. The corporate stores are harder than the franchisees \u2014 a McDonald&#8217;s franchisee will usually say yes, a corporate store often won&#8217;t. Fine. Move on. Keep walking until you&#8217;ve got 300 or 400 out.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">One production detail that matters more than it should: glue one of your cards, face out, to the back of every acrylic holder. When the holder runs empty \u2014 and it will \u2014 there&#8217;s still a full-color advertisement sitting on that counter until your restock cycle comes around.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Pillar Three: Cross the Threshold in One Push \u2014 the Effort Curve Isn&#8217;t Linear<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">This is the pillar that saves owners the most money, and almost nobody sees it on their own.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Doing 100 rack card placements is <strong>not<\/strong> five times the work of doing 20. It&#8217;s about twice the work. Doing 100 bandit signs is not five times the work of doing 20. It&#8217;s about twice the work.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Why? Because the real cost isn&#8217;t the sign or the card. It&#8217;s the setup: designing the piece, sourcing the vendor, placing the order, receiving it, loading the car, blocking the afternoon, driving the route. All of that is fixed overhead you pay whether you place 20 or 200. The incremental cost of the 21st through the 200th unit is a few dollars and a few extra stops on a route you&#8217;re already driving.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So when an owner tells me he tested the water with 20 signs for $75, my answer is: you spent the expensive part of the budget \u2014 your attention and your Saturday \u2014 on a quantity that couldn&#8217;t possibly return anything. Order 100. Order 200. The signs run about five dollars apiece. A hundred of them is $500, and that $500 buys you presence across your entire trade area instead of a decoration on one corner.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Same logic on the print side. If you&#8217;re printing door hangers or flyers, there is no reason to bother unless you&#8217;re printing in lots of 10,000, 20,000, 30,000. The setup on a print run doesn&#8217;t care how many you order. Go big or don&#8217;t go.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Pillar Four: Buy Distribution With Other People&#8217;s Trucks<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Okay \u2014 100,000 flyers a month. Who hangs them?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Not you, if you&#8217;re serious about being a million-dollar school. If you want a $1,000,000-a-year operation \u2014 $83,333 a month \u2014 every hour of your time has to be worth about $1,000. You don&#8217;t personally knock on 100,000 doors at $1,000 an hour.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">(Important exception: if you&#8217;re a startup or a small school, you&#8217;re not at $1,000 an hour yet, and your job description is different. When I opened schools I was putting 40, 50, sometimes 70 hours a week into marketing and 10 to 15 into actually teaching. I went door to door myself in the neighborhoods. On grand openings where construction ran late, I sent the branch manager out to knock on doors. Brute-force manual labor absolutely works. It&#8217;s just not leverage, and eventually you have to graduate to leverage.)<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here is the ladder from brute force to leverage, in order:<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li><strong>You, personally, door to door.<\/strong> Works. Doesn&#8217;t scale. Right answer for a startup with more time than money.<\/li>\n<li><strong>Your students as the distribution army.<\/strong> We ran flyer pizza parties for years across multiple locations. Saturday morning, load the kids into vans or just take a right out the door, blanket the neighborhoods, get 15,000 to 20,000 pieces out, come back for pizza. Cheap, fun, community-building, and it produces real volume.<\/li>\n<li><strong>Paid distribution companies.<\/strong> They exist in every market and they&#8217;re inexpensive. Shared-mail companies handle print, mail, and postage in one package \u2014 last I priced it, somewhere in the six-to-seven-cents-per-piece range. Door-to-door hanging companies are typically cheaper still.<\/li>\n<li><strong>Charitable fundraiser piggybacking.<\/strong> This is the real unlock. Partner with a well-known local children&#8217;s charity \u2014 I did it with our local children&#8217;s hospital \u2014 and suddenly the pizza chains will put your piece on their boxes, the burger chains will put it in their bags and on their tray liners, and the schools will send it home in backpacks. You are now distributing six figures of pieces a month on somebody else&#8217;s delivery fleet.<\/li>\n<li><strong>Raffle-ticket fundraising.<\/strong> Print the tickets, hand them to organizations that need to raise money, let them keep the proceeds \u2014 on the condition that you get the contact information back.<\/li>\n<\/ol>\n\n\n\n<p class=\"wp-block-paragraph\">And above all of that sits the highest-leverage grassroots activity there is: getting in front of groups. One elementary school assembly is 500 kids and a stack of permission slips. One employer visit is 200 employees in a room at the same time. One scout troop is 50 families in an evening. If I can be at a live event with a thousand people for eight hours, I&#8217;m talking to more prospects than I could reach in a month of knocking on doors. That&#8217;s the same reason I&#8217;ve never been sentimental about door-to-door \u2014 I&#8217;ll do it when I have to, but I&#8217;d rather have leverage. It isn&#8217;t.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Once you&#8217;ve got 300 rack card placements out, you&#8217;ll restock them on roughly a six-week cycle. When you restock, <strong>change the dominant color of the card.<\/strong> Green this cycle. Red next cycle. Blue after that. Then start over.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Yes, you still need a strong headline, a good photograph, a real offer, and a QR code big enough to scan from a parked car twenty feet away. All of that matters. But the thing that gets missed is that a familiar piece becomes invisible. The same green card sitting on the same counter for eight months stops registering as an advertisement and starts registering as part of the counter. Change the primary color and the same person who has walked past it forty times suddenly sees it as new information.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Run the same discipline on the banner across the front of your building. Change it every six weeks or so. Same building, same location, new message, new color \u2014 new attention.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">A Worked Example: What Crossing the Threshold Actually Costs<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Let&#8217;s put real numbers on a full grassroots layer for a single-location school, using canon figures: $375 a month new-student tuition on a 12-month trial enrollment, and a normal acquisition cost of $150 to $300 per enrollment.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Rack cards.<\/strong> 300 placements. Holders plus 20,000 printed cards runs roughly $1,000 to $1,500 all in. Expected: 3 to 5 enrollments a month, ongoing.<\/li>\n<li><strong>Bandit signs.<\/strong> 200 signs at about $5 each, printed both sides with a reversible arrow, equals $1,000. Expected: 1 to 2 enrollments a month plus event-directional use all year.<\/li>\n<li><strong>Shared mail.<\/strong> 10 territories at roughly $380 each equals $3,800 for 100,000 pieces. Expected at the conservative end: 10 to 15 enrollments.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Call the low end of that stack 14 enrollments in a month. At $375 a month on a 12-month trial enrollment, that&#8217;s $5,250 in new monthly billing and roughly $63,000 in year-one tuition value \u2014 before down payments, before renewals, before retail. Against a first-month spend of about $6,300, with the rack cards and signs being largely one-time capital that keeps producing.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now run the same math on the &#8220;cautious&#8221; version. Thirty rack cards. Twenty bandit signs. One mail territory. Total spend maybe $600. Expected return: zero to one enrollment, and a conviction that grassroots marketing is dead.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That $600 is the most expensive money in martial arts marketing, because it doesn&#8217;t just fail \u2014 it teaches you the wrong lesson and takes a channel off your board for years.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Ordinance Question \u2014 Stop Negotiating With Yourself<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Every time I teach this, somebody wants to talk about the rules. Is it legal? What if there&#8217;s a no-soliciting sign? What if the city takes them down?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">My honest answer: don&#8217;t put too much brain damage into something that doesn&#8217;t merit it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">They&#8217;re called bandit signs for a reason. In most jurisdictions they&#8217;re semi-legal at best. Here&#8217;s the practical calculus. Signs get removed Monday through Thursday, nine to four, because that&#8217;s when municipal employees work. So you place them Friday afternoon around three o&#8217;clock, at the entrances to the big retailers and busy shopping centers, and you get the entire weekend of maximum traffic. If they&#8217;re gone Monday, they&#8217;re gone \u2014 and they did their job. Plenty of them will sit for months untouched. If a particular spot eats your signs every single week, stop putting signs there. That&#8217;s the entire strategy. Keep a trunkful and re-seed on Friday afternoons.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">My biggest pet peeve with staff, forever, has been &#8220;there was a no-soliciting sign.&#8221; So what? There&#8217;s a sign in the Target parking lot too. Unless somebody hands you a court order or a real fine schedule, you keep going. Once I ran door hangers into a gated community \u2014 the kind of place where you need a code to get in. My distribution people warned me we&#8217;d get a nasty letter immediately. We did, the very next day, threatening a fine. We also got about ten enrollments. Was that a good trade? I did it again.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s the rule I actually operate by: <strong>I don&#8217;t mind getting a nasty letter as long as the consequence costs less than the students are worth.<\/strong> A $50 fine against two enrollments worth $9,000 in year-one tuition is not a close call. A $10,000 fine schedule is a different conversation, and at that point you stop. Two hard limits: don&#8217;t risk a relationship that&#8217;s worth more than the placement \u2014 I will not jeopardize my standing with the local elementary school to stick a sign on their property \u2014 and never, ever put anything in a mailbox. The post office will charge you first-class postage on every piece and they&#8217;ll be right to do it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">One more thing about &#8220;annoying&#8221; people at volume. Forty years ago I saturated the apartment complexes around my first school so heavily that management got irritated and called me \u2014 to say that if I&#8217;d stop and just bring the materials to the office, they&#8217;d include them in the resident newsletters. My saturation campaign negotiated my distribution deal for me. It is almost always easier to ask forgiveness than permission.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">When the Crowd Won&#8217;t Come to You, Go to the Crowd<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The same threshold thinking applies to in-person grassroots, and here&#8217;s the most common failure I see at community events.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A school sets up a booth at a school carnival or a fun run. There&#8217;s a prize wheel with a rule: no spinning without a parent present. Sound rule. But the kids are running feral across the playground, and the parents are all clustered together on the far side of the field talking to each other. So the school gets a couple of appointments off an event that had 300 families at it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The fix isn&#8217;t a better prize. When you send a seven-year-old across a field to fetch his mother, he forgets what he was sent for before he gets there \u2014 and even if he remembers, you&#8217;ve asked a child to sell his parent on walking away from her friends toward a booth when there&#8217;s free candy in the other direction.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Send a staff member with a clipboard directly to the parents.<\/strong> Walk over, tap each one on the shoulder, have the conversation, set the appointment on the spot. We&#8217;ve done this at soccer fields and baseball complexes for decades \u2014 any Saturday morning, the recreational fields are full of parents standing around, and one person with a clipboard working that crowd will book more appointments than a beautiful booth nobody visits.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A useful companion tactic: print a flyer that <em>complements<\/em> the event, hand it directly to parents, and give them a reason to come to your booth at a specific time. But don&#8217;t wait. Rather than waiting for them to come to you, go to them.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And screen your events honestly. Anything where teachers are in charge of the kids and parents aren&#8217;t required to be present \u2014 daytime field days, in-school fundraiser runs \u2014 tends to be unproductive for appointment-setting. For those, change your objective entirely: get permission slips signed a few days ahead so you leave with contact information rather than trying to catch parents who were never going to be there.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">What to Do Monday Morning<\/h2>\n\n\n\n<ol class=\"wp-block-list\">\n<li><strong>List every grassroots channel you&#8217;re currently running and write the real number next to it.<\/strong> Not pieces printed \u2014 placements live, doors hit this month, territories mailed.<\/li>\n<li><strong>Compare each number to its threshold.<\/strong> 300+ rack card placements. 100\u2013200 signs in rotation. 10,000+ pieces per print run. Multiple mail territories.<\/li>\n<li><strong>For every channel below threshold, make a binary decision: fund it to threshold this quarter, or kill it.<\/strong> No half-measures survive this audit.<\/li>\n<li><strong>Pick one channel and go all in this month.<\/strong> Don&#8217;t fund five channels at 20% each. Fund one at 100%, get it producing, then add the next.<\/li>\n<li><strong>Put a six-week rotation on the calendar<\/strong> for rack card restocks, banner changes, and color rotations. Put it in the calendar now or it won&#8217;t happen.<\/li>\n<li><strong>Book your Friday afternoons.<\/strong> Three o&#8217;clock, trunk full of signs, retail entrances. Every week.<\/li>\n<\/ol>\n\n\n\n<p class=\"wp-block-paragraph\">And keep the larger frame in mind: no single grassroots channel is supposed to carry your school. The goal is always to have roughly 20 things running at once, so that everything you&#8217;re doing makes everything else work better. Grassroots is the ambient layer underneath your live events, your school programs, and your digital advertising.
