James had posted in the group, worried about enrolling his next-door neighbor.

My honest personal answer is no, and it has nothing to do with business.

“I’m enough of an introvert and standoffish that if I enrolled my next-door neighbor and they start coming and knocking on my door every day with a question about class, I would have to correct them on how to do that.”

“The idea of hell for me is we have one member who has the school on the main floor, and has an apartment above the school on the second floor, and literally lives — not in the school, but at the school, and that would not be my idea of a good time. I always drove over the mountain, up into the mountains, to be in a completely different, isolated, leave-me-alone environment.”

That’s temperament, not strategy. Dr. Greg Moody had already given the better answer in the group, and I said so on the call: if you’re really running a really high-quality organization, you shouldn’t be afraid of that at all.

That’s sharper than it sounds. Most owners who flinch at enrolling the neighbor aren’t introverts. Somewhere in the back of their mind they know how people leave their school. The neighbor question is really a question about whether your exits are safe.

The Standard Is Zero Hostile Exits, Not Zero Exits

Here’s the rule the way I stated it on the call:

“You really shouldn’t be ever getting an employee that you fired, a student that you fired, a student that dropped out, an employee who moved on. You really shouldn’t have people leaving and hating you. They should be leaving liking you, leaving wistful that they’re not there anymore.”

Notice what that does not say. It doesn’t say nobody leaves. People leave. That’s the business.

“Students are always going to drop out. People aren’t going to pass their black belt test, and so forth. But you gotta learn how to have good bedside manner.”

Kids quit because they discovered soccer. Families move. A brown belt isn’t ready and doesn’t test. A program director takes a job with better hours. In a business with a four-to-six-year student lifecycle you’ll process hundreds of those exits, and the standard is that every one of those people walks out still liking you — willing to say your name in a good sentence at a dinner party in 2031. That’s an asset on the balance sheet you can’t see.

Your One-Star Reviews Are a Diagnostic, Not an Accident

Here’s how you find out where you stand. Read your Google reviews — not the average, the ones at the bottom.

“I see this with Google reviews. If you get a bunch of people who do, like, one-star reviews, and they rant and rave basically about how much of an asshole you are — that’s a bedside manner issue.”

Owners read those reviews as information about the reviewer. He’s crazy. She never paid on time. Sometimes that’s true and it’s still the wrong read, because the review isn’t telling you about the reviewer. It’s telling you about the exit.

There’s a real difference between a one-star that says “too expensive and the schedule didn’t work” and a one-star that is four paragraphs of personal fury. The first is a positioning complaint. The second is a report on how somebody was treated on their way out the door, and a pattern of them is a bedside manner problem that asking happy families for reviews doesn’t fix — it just buries it under volume.

Burying it under volume is worth doing. Having 150 Google testimonials is valuable; having 10 is not very helpful — one person complained online and you still booked 33 appointments. But volume is armor, not a cure. The cure is upstream, at the exit.

The Guy Who Got Banned From an Entire School District

Here’s the expensive version. I’ve seen any number of schools do this, and a couple were my former guys — people who left on good terms and who I was actively trying to help.

“One of them enrolled somebody on the school board, and then managed to piss them off so bad that they managed to get themselves banned from the entire district.”

Run the math on that one.

Elementary school outreach is the highest-return channel in this business. It always has been, and it’s not close. You do an assembly and you’re in front of 300 kids and their parents with the implicit endorsement of an institution those parents already trust. Everything else we do in martial arts school marketing is trying to manufacture the trust a principal hands you for free when she introduces you in a gymnasium.

He had that channel. One relationship — one student, one bad interaction — took every school in the district off the board. Not the one school. The district. Permanently, because that decision doesn’t get reversed by a nice letter three years later.

How it plays out is mundane. You burn a bridge with somebody, that person complains to the principal — you don’t know what these guys did to me, they did this, and they did this, and they did this — and now you’re out of that school.

Why administrators behave that way, and why it isn’t irrational

Be fair to the administrators here. It’s easy to make them villains, and they aren’t.

“All educational administrators, in my opinion, are much more concerned about anybody complaining than they are about what’s necessarily best for the overall student body when it comes to having an outside force come into the school.”

And then the part that matters:

“That doesn’t mean that they’re not thinking of the kids’ best interest. But they don’t know you.”

That’s the whole mechanism. You’re an outside force in their building, with no history and no claim on the benefit of the doubt they’d give a teacher on staff eleven years. The downside of one angry parent is immediate. The upside of your program is diffuse.

“Even if 90 of them are gonna say this is great, one of them’s gonna complain — the complaint wins, in those environments.”

That’s not a flaw in the principal. It’s the correct risk calculation for somebody protecting a building full of other people’s children from a vendor they don’t know. Your job isn’t to be outraged. It’s to never be the vendor who generates the complaint.

Tom Peters and the Guy Who Lives Next Door

Years ago Tom Peters was the most prolific business consultant in the country, and one line of his stuck:

“The CEO of the company that you’ve been trying to get into for three years always lives next door to the small business owner that you screwed over.”

I think that’s a really good way to think about it.

It’s more literal in this business than almost any other, because your prospects and your referral sources are the same people. The mom you had a bad phone call with in March coaches soccer with the assistant principal you want an assembly from in September. We serve a three-to-five-mile radius. That’s not a market, it’s a neighborhood — and every bridge you burn is a wire cut in a network you’ll need for twenty years.

What the internet changed

“It may have been different 30 years ago, before the internet existed. Because you piss somebody off, all they’re gonna do is rant and rave to their neighbors, or report you to the Better Business Bureau.”

The old damage model was survivable for two reasons: it was local, and it decayed. The angry parent told nine people at the bus stop, and in eight months they’d moved on to something else.

You can’t outlive a bad exit now. It’s permanent and public — a review with a date stamp that sits there for a decade, a Facebook post that surfaces in search, the answer somebody gets when they ask an AI assistant whether your school is any good. The half-life went from eight months to forever, and the audience went from nine neighbors to everybody who does thirty seconds of research before calling you. Which they all do.

Bad Fits Get Prevented at Enrollment, Not Repaired at the Exit

The cheapest way to guarantee a clean exit is to not create a bad relationship in the first place. The real work happens at enrollment and renewal, not at the door on the way out.

I drag out my sales cycle a little more than my partners do — Master Moody and I have that conversation constantly, and we genuinely run different processes. I’d rather get to know somebody and not enroll somebody I might regret than enroll them and deal with it later. That goes double for renewals:

“I’m gonna make sure that if I have a mom who’s a bitch, or a dad who’s an asshole, or if I have any questions in my mind — I’m really going to resolve all those questions before I commit myself to 4 years or 6 years. I’m certainly going to resolve all those questions before I let them pay in full, for goodness sake.”

We had exactly one chargeback in our history, and it happened for precisely this reason. One of our franchisees ran a card through us for a paid-in-full renewal.

“And they charged back a paid-in-full renewal, which is a lot of money — it’s like $28,000. That’s a good way to screw up your merchant accounts.”

I asked him one question: when you did that renewal, did you know, in the back of your mind or the front of your mind, that these people were a problem? The answer was yes. So why did you do it? We all know the answer.

“They saw the money, thought they needed the money, and the person was gonna give them the money, so they just took the money.”

That’s the worst possible reason to do a renewal, and it cost $28,000 in reversed charges, a bruised merchant account, and a family that is now permanently a hostile former customer with a grievance and a keyboard.

The rule is the one I gave on the call:

“The reason to do it is it’s going to be a win-win. It’s gonna be the best possible thing for you, this family’s gonna be wonderful for the school, they’re gonna grow into somebody on the leadership team in your school, they’re gonna like you and thrive, it’s a good match. And if you have an inkling in the enrollment or the renewal that it’s a bad fit, evaluate them.”

Evaluate them. Slow down. Do the second intro. Get both parents in the room. Surface the problems before you’re contractually married for six years. That’s what the enrollment system we teach is built to do, and why most of it happens before anybody sits down in the office.

And when a family does have to go, there’s a right way and a wrong way: how to fire a student without making an enemy. A student you fire well is still a person who liked you.

Bedside Manner Is a Staff Problem, Not Just an Owner Problem

You’re not the only person in your building who can burn a bridge. Every instructor on your floor is generating exits on your behalf, and most have never been trained on what makes a parent trust them. Think about what parents are really evaluating.

“If I go to my child’s elementary school and I walk in, I’m probably not going to be so sensitive to what the specific curriculum is that they’re teaching in that class. But what I’m going to watch is: how does the teacher interact with my child and everybody else? Do they look annoyed? Are they empathetic? Are they supportive? Are they motivational? Are they engaged? Do they know the names?”

That’s the whole evaluation. Nobody is grading your curriculum. Nobody in your market has an opinion about your style or your lineage. They’re watching whether the person in front of their kid looks annoyed — and whether that person knows their name, which is a separate problem most schools have and don’t know they have, because you don’t know who your students’ parents are.

The flip side of empathy is knowing where your authority stops. I’ve had program directors try to tell a parent why their child’s cardiologist was wrong, because the medical clearance was going to slow down the enrollment.

“Stay in your lane.”

That’s a bedside manner failure with a stethoscope in the room, and it turns a neutral prospect into somebody who tells the story at parties for ten years. This is why hiring and building a staff has to cover the interpersonal side, not just the curriculum. Teaching a good athlete to teach a sidekick is easy. Teaching him not to argue with a cardiologist takes deliberate work.

The Mechanic Underneath Bedside Manner Is Listening

“Bedside manner” sounds like a personality trait you either have or you don’t. It isn’t. It decomposes into one trainable skill: listening. I’ve spent a career on this with staff, and it drives me crazy.

“They’d ask a question, and then they’re so busy in their mind thinking about what they’re going to ask next, they miss what the person said.”

It looks like a conversation, but the instructor is running a script in his head and using the parent’s answer as dead air to plan his next line. And the parent knows.

“Nothing says you don’t care like — they already told you something three times, and you didn’t hear it the first three times.”

A mom has told three people at your school that her son has asthma. On the fourth conversation somebody asks whether he has any health issues. She hasn’t been inconvenienced — she’s been informed that nobody in your building is paying attention to her child. That’s the seed of a hostile exit eighteen months early.

Here’s the blunt version, exactly as I said it on the call:

“I find martial arts instructors have a hard time learning how to shut the fuck up. They have a hard time learning how to ask a question and then listen to the answer. And they have a hard time getting out of talking about themselves and asking questions and listening about the other person.”

All three are common, and all three are fixable with drilling. What you’re teaching is: open mind, eye contact, supportive body language, listen proactively. Ask an open-ended question, then stop. Thirty seconds, a minute, ninety seconds — let the silence sit and let them fill it.

The same discipline that closes enrollments produces clean exits, and it’s a big piece of why some schools have half the dropout rate of the school across town — see reducing student dropout. People don’t leave organizations where they feel heard. When they have to, they leave wistful.

The Audit: Find What’s Burning Bridges and Rethink It

Here’s the assignment I gave the group:

“If there’s anything that you’re doing in the school that is burning bridges, whether it’s with staff or whether it’s with students, you gotta rethink that.”

Walk through every place in your operation where somebody exits and ask what that person’s last experience of you is. What does your cancellation process feel like — a human conversation, or three unreturned emails and a collections letter? When a student doesn’t pass a black belt test, do they get a private conversation and a plan, or find out on a list? An instructor who gives notice — going-away party, or do you take their key and stop speaking to them?

Every one of those is a bridge that ends with somebody liking you or hating you. The difference costs almost nothing and is worth an enormous amount over twenty years in a three-mile radius.

Ask yourself the James question: would I be comfortable if the person on the other end of this process lived next door to me? If the answer is no, that’s not a reason to avoid enrolling your neighbor. It’s a reason to fix the process.

Frequently Asked Questions

What does “bedside manner” mean for a martial arts school owner?

It means how people feel about you on the way out, not just on the way in. Students drop out and candidates fail black belt tests — that’s normal. The standard is that nobody leaves hating you. One-star reviews that read as personal rants are a bedside manner problem, not a reviewer problem.

How much can one burned bridge actually cost a martial arts school?

A former instructor of mine enrolled a member of a local school board, then angered that person so badly he got himself banned from the entire district. One relationship torched closed every elementary school in that district — and school outreach is the highest-return marketing channel in this business.

Why do school principals side with a single complaining parent?

Because they don’t know you and you’re an outside force in their building. As I put it on our August 20 call: even if 90 parents say the program is great, one is going to complain, and the complaint wins. That’s not anti-kid — it’s how administrators protect a building from unknown vendors.

Should I enroll a family I already suspect is a bad fit?

No. The only reason to enroll or renew somebody is that it’s a win-win. We had exactly one chargeback in our history — a $28,000 paid-in-full renewal a franchisee ran for a family he already knew was a problem. He saw the money and thought he needed the money.

What is the single most teachable bedside-manner skill for staff?

Listening. Most instructors ask a question and then spend the answer thinking about their next question. Nothing says you don’t care like somebody telling you a thing three times and you not hearing it once. Train staff to ask an open-ended question, then stop talking for 30 to 90 seconds.

Come Work On This With Us in Colorado

We’re doing this live in a few weeks, in Evergreen and Golden, Colorado.

Quick Start is Thursday and Friday, October 1st and 2nd.
