That&#8217;s the whole list. Which means price was never the real reason someone said no \u2014 the identical excuse shows up at $150 a month and at $600 a month. Raise your tuition correctly and your closing rate usually goes up.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Only Two Objections You Will Ever Hear<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">I have been enrolling students since 1975 and coaching school owners since the 1990s, and I have never once found a third objection.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Money sounds like: &#8220;That&#8217;s more than I expected.&#8221; &#8220;I can&#8217;t come up with that right now.&#8221; &#8220;I can&#8217;t do that every month.&#8221; Time sounds like: &#8220;I can&#8217;t get here twice a week.&#8221; &#8220;I&#8217;m not comfortable committing for that long.&#8221; &#8220;Let me look at our schedule.&#8221; Occasionally somebody genuinely doesn&#8217;t like you, doesn&#8217;t like the room, or the kid didn&#8217;t enjoy the lesson \u2014 but almost nobody says that out loud. They reach for time or money because those are the two socially acceptable ways to end a conversation without confrontation.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Sit with that for a second, because it dismantles the single most expensive belief in this industry.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If <strong>every<\/strong> prospect who doesn&#8217;t enroll says time or money, then the fact that your non-enrollees say &#8220;too expensive&#8221; tells you exactly nothing about your price. It is not data. It is the default vocabulary of deferral. You would hear the same sentence if you cut your tuition in half, and you would hear it if you doubled it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I coached a school owner years ago through quadrupling his renewal price point. Not a 10% bump \u2014 four times the number. Two months later he called me, rattled, and said, &#8220;Everybody&#8217;s telling me it&#8217;s too expensive. That&#8217;s why my renewals are down.&#8221; I asked him to do one thing: pull his stats from the period before the change and the period after, and put them side by side.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">His closing rate had gone <strong>up<\/strong> about 20 percent. At four times the price.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Then I asked him the question that should be tattooed on the inside of every school owner&#8217;s eyelids: &#8220;Before you raised the price \u2014 when people didn&#8217;t renew, what did they say?&#8221;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Long pause. &#8220;\u2026That it was too expensive.&#8221;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Right. He&#8217;d been hearing the exact same sentence at the old number. He just hadn&#8217;t been afraid of the old number, so he never heard it as a verdict on his pricing. The moment he got nervous, confirmation bias went to work and every &#8220;too expensive&#8221; became proof he&#8217;d made a mistake \u2014 while his actual numbers were telling him the opposite.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Time-or-Money Test: Five Gates Before You Believe an Objection<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">So I built a framework out of that lesson, and I run every pricing conversation in our coaching program through it. I call it <strong>The Time-or-Money Test<\/strong>. Five gates. You run them in order, and you do not get to blame your price until you&#8217;ve cleared all five.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Gate 1 \u2014 Pull the Baseline Before You Believe the Objection<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Before you change anything, and before you accept any objection as truth, pull your before-and-after stats. Not your feelings. Your stats.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Track these five numbers monthly, on a whiteboard where your staff can see them:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n\n<li>Leads generated<\/li>\n\n\n<li>Appointments booked<\/li>\n\n\n<li>Intros conducted (people who actually showed)<\/li>\n\n\n<li>Enrollments<\/li>\n\n\n<li>Cancels\/drops<\/li>\n\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Compute the ratios: leads-to-appointments, appointments-to-shows, shows-to-enrollments, enrollments-to-active-students. Now raise your price and watch the <em>ratios<\/em>, not the anecdotes. One angry parent in your lobby will imprint harder on your brain than forty quiet enrollments. That&#8217;s not analysis, that&#8217;s availability bias, and it costs owners hundreds of thousands of dollars over a career.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If your show-to-enroll ratio holds within a few points after a price increase, you have proof. If it collapses by half, you have a presentation problem or a market-targeting problem \u2014 and I&#8217;ll show you how to tell those apart at Gate 4.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Gate 2 \u2014 The Worth-It Test<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s the question that settles it. I&#8217;ve asked it on the floor at black belt tests in front of hundreds of people, and I&#8217;ve asked it in seminar rooms full of school owners across the country:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><em>&#8220;Take yourself back to the day you enrolled. If I could hand you back every dollar and every hour you&#8217;ve invested in your training, and you could spend it on something else entirely \u2014 would you take the deal? No? What if I added $100,000 on top? Half a million? A million dollars \u2014 cash, right now, and you simply never trained?&#8221;<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I have asked that question hundreds of times. I have gotten exactly one yes, from a smart-aleck in the back of the room. Everybody else says no, and most of them get a little emotional about it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s your answer on value. If a black belt wouldn&#8217;t take a million dollars to give back what your program did for them, why in the world are you agonizing over $375 a month?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">There&#8217;s a second, harder half to this gate. If your program <em>isn&#8217;t<\/em> worth that \u2014 if your curriculum is thin, your instructors are unprepared, your parents never hear from you, and your black belts don&#8217;t come back \u2014 then don&#8217;t raise your price. Fix the program. Premium pricing is a promise, and the promise has to be real. But in twenty-five years of coaching I&#8217;ve found that maybe one owner in twenty has a genuine product problem. The other nineteen have a pricing-courage problem.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">We built an entire renewal letter around that question. It&#8217;s the most effective piece of paper in our system, and it&#8217;s just that story, told honestly.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Gate 3 \u2014 The Perception Ladder<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Robert Cialdini opens <em>Influence<\/em> with this: in the absence of other criteria, price <em>is<\/em> the criterion. If it&#8217;s the most expensive, we assume it&#8217;s the best. If it&#8217;s the cheapest, we assume it&#8217;s the worst.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s not a manipulation. It&#8217;s how human beings handle uncertainty, and a parent shopping for a martial arts school for a seven-year-old is drowning in uncertainty. They can&#8217;t evaluate your curriculum. They can&#8217;t judge your form. They cannot tell a genuinely excellent instructor from a charismatic one. So they use the signals they <em>can<\/em> read \u2014 your facility, your staff&#8217;s professionalism, your process, and your price.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Well-coached schools charge <strong>$347\u2013$397 per month<\/strong> for new-student tuition. The industry average sits somewhere around $140\u2013$185, and generic &#8220;top&#8221; schools land north of $200. That gap is not a quality gap. It&#8217;s a positioning gap.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And here&#8217;s the part nobody believes until they live it: the cheaper you are, the worse your students behave. The lowest-priced operations in this business \u2014 the ones running out of big-box retail space at rock-bottom rates \u2014 had the most demanding, most critical, most complaint-prone population I&#8217;ve ever seen. The schools charging $400 and $500 a month have parents who are delighted to be there and almost never complain. High price doesn&#8217;t attract entitlement. It attracts commitment.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Frame your enrollment process like a selective private school, not a gym membership. You are evaluating whether the student is a fit for your black belt program \u2014 that&#8217;s an admissions posture, not a sales posture. If a family pulled a child out of public school and put him in a private academy, they wouldn&#8217;t call the headmaster in July and ask to skip a tuition payment because they&#8217;re going to the beach. They understand they&#8217;ve enrolled in something. Your school should feel the same way.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Gate 4 \u2014 The Pond Test<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">This is the gate that separates a pricing problem from a marketing problem, and almost everybody who thinks they have the first one actually has the second.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If a handful of prospects can&#8217;t afford you, that&#8217;s normal \u2014 you&#8217;re supposed to price some people out. If <em>most<\/em> of them genuinely light up, tell you it&#8217;s the best thing they&#8217;ve ever seen, and then can&#8217;t find $375 anywhere in the budget, you don&#8217;t have a price problem. You&#8217;re fishing in the wrong pond.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Every market in America has households in subsidized housing, and every market has middle-class professional families with two incomes and a minivan. The second group is your audience. The first group is who your charitable outreach serves \u2014 that&#8217;s what Chuck Norris&#8217;s Kick Drugs Out of America work was for, and I&#8217;ve been proud to support it since 1983. But charity work and your enrollment funnel are two different budgets.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So: are you generating enough of the <em>right<\/em> leads?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The benchmark I hold members to is <strong>100 leads a month<\/strong>. Not 100 clicks \u2014 100 real hand-raisers. Our million-dollar schools generate roughly 100 leads a month, month after month, and when that number sags to 40 or 30, their enrollments and their revenue sag right behind it. One hundred leads from a reasonable mix of sources produces at least 20 enrollments. Flakier source, lower conversion; more solid source, tighter conversion.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Grandmaster Jeff Smith has been beating this drum for decades, and he&#8217;s right: the fastest lead source in this business is still grassroots live events. Community festivals, farmers markets, holiday weekends, family movie nights in the park, summer camps, rec centers, church programs, big-box theater lobbies on a blockbuster opening weekend. Set up a table with a prize wheel and one line of script \u2014 <em>&#8220;Want to spin the wheel and win a prize?&#8221;<\/em> \u2014 and a good crew pulls 50 to 100 leads in a single day. Some schools take a whole month to generate 100 leads. There is no reason for that.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The point for our purposes here: if you have 100 quality leads a month coming through the door, you can afford to lose the broke ones. You only have to win 10 to 20 battles a month while keeping your dropout rate low to win the war. If you&#8217;re only seeing 12 prospects a month, every single &#8220;no&#8221; feels like an existential threat \u2014 and <em>that&#8217;s<\/em> what makes owners cut their price. Thin lead flow is what breaks pricing discipline.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If lead generation is your actual bottleneck, start there. My free book, <a href=\"https:\/\/FillYourSchool.com\">Six Simple Steps to Add 100 Students<\/a>, lays out the whole sequence.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Gate 5 \u2014 The Structure Test<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">You can have the right price and still bleed out, because the structure around the price is wrong.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Top schools enroll new students on a <strong>12-month Trial Enrollment<\/strong> \u2014 framed as <em>the school&#8217;s<\/em> evaluation of whether the student is a fit for the full black belt program, not as the family&#8217;s trial of you. That reframe matters. It&#8217;s a two-way interview, and you&#8217;re the one holding the clipboard.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">What you do not do:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n\n<li>Month-to-month tuition<\/li>\n\n\n<li>&#8220;Cancel anytime with 30 days notice&#8221;<\/li>\n\n\n<li>A four-week paid trial that silently rolls into an open-ended monthly draft<\/li>\n\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">That last one has metastasized across the BJJ and MMA world, and I&#8217;ll take some of the blame \u2014 I taught a version of a short-trial structure to an instructor decades ago, it got passed along, and by the third generation it had been butchered into a no-commitment auto-renew that trains the customer to think of your school as a subscription they&#8217;ll cancel when the free trial ends.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Why did all of that become common? Because most owners didn&#8217;t want to learn how to sell. Cancel-anytime is what you offer when you can&#8217;t handle an objection. It&#8217;s a permanent 30% discount you pay forever in exchange for avoiding four uncomfortable minutes.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">You <em>do<\/em> need a graceful fallback, and you need a pause policy. I&#8217;ll give you both below.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Kill the Mind-Reading Habit<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">There&#8217;s a name for what most owners do with pricing: <strong>mind reading<\/strong>. It&#8217;s one of the classic cognitive distortions, and it&#8217;s when you tell me what a prospect is going to think or say without a shred of evidence \u2014 because you&#8217;ve never actually asked them.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">&#8220;Nobody in my town will pay that.&#8221; How do you know? Maybe they&#8217;re thinking <em>&#8220;that&#8217;s remarkably reasonable for what they&#8217;re providing.&#8221;<\/em> Maybe they&#8217;re thinking about lunch. You have no idea. The only real data you have is what actually comes out of their mouth \u2014 and we already established that what comes out of their mouth is time or money regardless.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The cost-of-living version of this is my favorite, because it gets the economics exactly backwards.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Years ago I sat down to breakfast with the entire staff of a multi-school organization in Silicon Valley \u2014 fifteen locations, thirty people in the room, stats board up on the wall. I looked at the board and asked the owner why he was charging less than half of what I charged in Denver, when some of his schools were literally across the street from the headquarters of the largest technology companies on earth.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">He said: &#8220;The cost of living is so high here, that&#8217;s all they can afford.&#8221;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That is one of the dumbest things anyone has ever said to me, and I say that with affection. I have a handicap \u2014 a bachelor&#8217;s degree with an economics concentration and an MBA \u2014 so let me explain supply and demand. Prices rise when there are too many dollars chasing too few goods. Housing is expensive in Silicon Valley and Boston and Denver <strong>because people there make an enormous amount of money.<\/strong> High cost of living is a <em>symptom of local wealth.<\/em> You are looking at proof of purchasing power and reading it as proof of poverty.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And it isn&#8217;t just the expensive markets. I have personally heard &#8220;you don&#8217;t understand, people here can&#8217;t afford that&#8221; from an owner in the financial district of a major city, from an owner in a farming county in the upper Midwest who was charging $85 a month, from an owner in a rural area outside a mid-size Southern city, and \u2014 I promise you this is true \u2014 from an owner in a beachfront enclave where movie stars buy their second homes. Same sentence. Every market. Every income level.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">An efficiency apartment in Manhattan rents for thousands of dollars a month for exactly one reason: people pay it. If they didn&#8217;t, it would sit empty. Instead there&#8217;s a waiting list.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Two rules to carry out of this section:<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n\n<li><strong>Never take advice from anybody broker or dumber than you.<\/strong> People ask me constantly, &#8220;What&#8217;s the average tuition in the martial arts business?&#8221; It&#8217;s the wrong question. If you asked what the average <em>income<\/em> is in this business, the honest answer is: working a day job to subsidize a karate school at night. That&#8217;s the bottom half of the industry. Don&#8217;t benchmark against it.<\/li>\n\n\n<li><strong>You can always find evidence for what you&#8217;re already afraid of.<\/strong> Tony Robbins says &#8220;pick my delusion.&#8221; Neither story may be provably true, but one of them makes you money. Choose the productive one and go collect references for it.<\/li>\n\n<\/ol>\n\n\n\n<h2 class=\"wp-block-heading\">The Math That Argues For You<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Let&#8217;s make this concrete, because confidence is a lot easier when the arithmetic is on the whiteboard.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>One million dollars a year is $83,333 a month.<\/strong> That&#8217;s the entire target, and it&#8217;s a tuition-and-headcount math problem:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n\n<li>At $185 a month, you need roughly <strong>450 active students<\/strong> to hit $83,333.<\/li>\n\n\n<li>At $375 a month, you need roughly <strong>222 active students.<\/strong><\/li>\n\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Same million dollars. Half the bodies, half the mat time, half the class congestion, half the staff, half the payroll, half the parking problems, half the drama. Which school would you rather run?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now layer in retention. Industry attrition runs 3\u20135% per month; well-coached schools <strong>target under 2%.<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n\n<li>450 students at 4% monthly attrition = <strong>18 students lost every month<\/strong>, forever.<\/li>\n\n\n<li>222 students at 1.8% monthly attrition = <strong>4 students lost every month.<\/strong><\/li>\n\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">A new student costs <strong>5\u20137 times more to acquire than to retain<\/strong> \u2014 figure $150\u2013$300 per enrollment once you count ad spend and staff time. So the discount school is spending roughly 18 \u00d7 $225 = <strong>$4,050 a month just to stand still.<\/strong> The premium school spends about $900. That&#8217;s a $38,000-a-year swing in marketing cost, and it exists purely because of pricing and retention discipline. (Retention is the other half of this equation \u2014 see the <a href=\"https:\/\/martialartswealth.com\/go\/grow\/student-retention\/\">student retention<\/a> hub.)<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now run one month of your enrollment funnel at 100 leads:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n\n<li>100 leads \u2192 90 appointments (a trained staff member books 90%; an untrained one books 25%)<\/li>\n\n\n<li>90 appointments \u2192 45 intros show up (50%)<\/li>\n\n\n<li>45 intros \u2192 20\u201325 enrollments (about 50%)<\/li>\n\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">At $185, those 22 enrollments add about <strong>$4,070 a month<\/strong> in recurring revenue. At $375, the same 22 enrollments add <strong>$8,250 a month.<\/strong> Over 12 months of tenure that&#8217;s a difference of roughly <strong>$50,000<\/strong> \u2014 from one ordinary month of marketing you were already doing.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And here&#8217;s the kicker from the story I opened with: the premium school in that comparison probably closed at a <em>higher<\/em> rate, not a lower one.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Scripts<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Everything above is theory until somebody is sitting across the desk from you. Here&#8217;s what to actually say.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">&#8220;What if he changes his mind in a month?&#8221;<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">This is the cancellation question dressed up, and Grandmaster Jeff Smith handles it better than anyone I&#8217;ve ever watched. Answer a question with a question:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><em>&#8220;Is he not in the habit of finishing things? Does he quit a lot?&#8221;<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Parents will almost always confirm it, because it supports their concern: &#8220;Honestly, no, he doesn&#8217;t stick with anything.&#8221;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><em>&#8220;Is that a habit you&#8217;d like to see him break?&#8221;<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><em>&#8220;Well \u2014 yes. How do we do that?&#8221;<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><em>&#8220;That&#8217;s exactly what martial arts does. We teach kids to set a long-term goal, break it into intermediate goals, then into short-term goals \u2014 and then we walk them through hitting each one. Most kids quit most things because nobody ever taught them how to set a goal and stick with it.&#8221;<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That closes about half of them on the spot.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">For the other half, use the fallback \u2014 we call it the <strong>Gold Belt Guarantee<\/strong>:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><em>&#8220;Let&#8217;s get him to his first belt. That&#8217;s 16 lessons, and the next graduation is July 20th. Surely by then you&#8217;ll know whether this is right for him \u2014 wouldn&#8217;t you agree? Here&#8217;s what we&#8217;ll do: let&#8217;s get him started, and if after his first belt graduation you want out, we&#8217;ll cancel the balance of the agreement.&#8221;<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Note what that does. It is not a four-week trial. It moves the decision point to a graduation \u2014 a high-emotion event with a belt, an audience, and usually a medal. Of every family Jeff has given that guarantee to, roughly one in a hundred takes it. And when a parent comes back at week four wanting out, you have a clean, kind answer: <em>&#8220;I thought breaking that quitting habit was the whole point \u2014 that&#8217;s why we agreed he&#8217;d at least make it to the first graduation. Let&#8217;s get him there so he finishes something.&#8221;<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Use it as a fallback for about 5% of enrollments.
