You staff a branded lobby table, capture full contact information, book introductory appointments on the spot, follow up within hours, and enroll at full premium tuition.

I shot a short video years ago standing in a multiplex lobby in the middle of a national campaign we had organized for our members around a martial arts movie release. It was a Friday afternoon. The booth had been open about five hours. In that window one team had registered roughly a hundred and fifty families — name, address, phone, email — and booked more than sixty introductory appointments. Their projection for the full weekend was two hundred to two hundred fifty appointments.

I’m not going to pretend those are typical numbers, or that a single weekend in one lobby is a business plan. What matters is the structure underneath them — because the structure still works, and almost nobody runs it correctly. Most owners hear “movie theater promotion,” book one Saturday around one film, get a stack of half-legible cards, never call anybody, and conclude that external marketing doesn’t work.

That’s not a marketing failure. That’s an execution failure. Let me give you the whole system.

The Marquee Method: Five Phases of a Theater-Anchored Campaign

I call this The Marquee Method, and it has five phases. Every phase has a specific job, a specific owner on your staff, and a number you measure. Skip one and the whole thing collapses — usually at phase four, where 90% of schools lose the money they already earned.

Map the Slate — build the calendar around a run of releases, not one film.

Man the Booth — staffing, uniforms, table design, and shift math.

Make the Ask — the twelve-second script that converts foot traffic into a registration.

Move Them to the Appointment — the follow-up sequence that decides your show rate.

Monetize at Full Price — enroll on your normal premium program, never a discount gimmick.

Everything below hangs on that spine.

Phase 1: Map the Slate — Why This Is a Season, Not a Saturday

The single biggest mistake in theater marketing is tying the campaign to one movie. When we ran the national version of this, the martial arts release was simply the opening act. Behind it on the schedule were an animated sequel, a fantasy adventure, another animation, another franchise picture — six or eight family films stacked back to back over roughly ten weeks. The martial arts film was a nice hook for conversation. The traffic was the asset.

That distinction matters enormously. When I asked the team on site whether the families registering were there for the martial arts movie specifically, the honest answer was: mostly not. They were there for the animated sequel. They were there for the dog movie. They were there because it was Friday and it was hot outside and the kids wanted popcorn. The theater delivers you thousands of parents with children, in a good mood, standing in line with nothing to do, in a two-hour window, every single weekend of the summer.

So build the calendar first.

How to build the eight-to-twelve week slate

Pull the release calendar 90 days out. Circle every PG or PG-13 family title. Ignore the horror, the prestige dramas, and the R-rated action — you want minivans, not date nights. You are looking for six to ten weekends of usable traffic in a row. In most markets that’s Memorial Day through mid-August, plus a second, smaller window from Thanksgiving through the first week of January.

Then approach the theater manager. Not corporate — the general manager of that specific building. What you’re asking for is small: a six-foot table in the lobby, near guest services or the concession line, for a defined set of dates. What you’re offering is worth more than it sounds:

A free demonstration or costumed character presence that makes their lobby feel like an event.

Promotion of their showtimes to your entire active family list and social following — you are driving ticket sales for them.

A block ticket buy for a private screening for your students, which is real revenue on their P&L.

Prizes and gift certificates for their staff to hand out.

Ask for the whole slate in one conversation. “I’d like the table on these nine dates” is a far better negotiation than nine separate requests, and it turns you into a fixture rather than a solicitor. If they want money, a few hundred dollars per weekend is still cheap — you’ll see why when we get to the economics.

One more thing about the slate: the arc of the campaign matters. Your first weekend is a rehearsal. Your team will be slow, the script will be clunky, the table will be wrong. By weekend three they’ll be twice as effective. That is exactly why one-off promotions fail — schools quit during the rehearsal.

Phase 2: Man the Booth — Staffing, Uniforms, and the Table Itself

Here’s a detail from that lobby I still point to. Every one of the theater’s own employees — the ticket takers, the guest services desk, the concession staff — was wearing a martial arts uniform top. The theater’s team was walking billboards for us all weekend. That costs you a box of uniform tops and a conversation with the manager, and it changes the entire feel of the building. Families walk in and the place looks like a karate event.

Now your own crew.

Who works the table

Two people minimum per shift, three is better. The roles are not interchangeable:

The Closer. One person whose only job is booking appointments. In that lobby I watched, one staff member had personally booked all 63 of the appointments made that day. The owner was on site supervising, not booking. That’s correct. You want one designated closer per shift who does nothing else, because booking is a rhythm and you don’t want it interrupted.

The Attractor. A visible, energetic person — ideally a demo team kid or a young instructor — working the front of the table, doing forms, holding a target, spinning a bo staff. Their job is to stop the walk-by. They do not book.

The Runner. On busy shifts, a third person who handles the registration entries, restocks the table, hands out the prizes, and gets the completed forms into your CRM in real time.

Shifts are four hours, no longer. Booth work is exhausting in a way instructors don’t expect, and effectiveness falls off a cliff in hour five. Cover Friday 4:00–9:00 p.m., Saturday 11:00 a.m.–9:00 p.m. in two shifts, and Sunday 12:00–7:00 p.m. That’s roughly 22 booth hours per weekend and about 45 person-hours.

Uniform standard: full uniform, black belt where you have it, clean and pressed. Not t-shirts. The uniform is the credential, and it’s the reason a stranger will talk to you at all.

The table: an actual packing list

Six-foot table with a fitted, printed cover — your school name and logo, no phone number in tiny type.

A retractable banner behind the table, tall enough to be seen over the crowd.

A “spin the wheel” or prize-drawing mechanism. Every family wins something; the wheel is the reason they stop.

Prize inventory: wristbands, patches, pencils, temporary tattoos, and a small number of higher-value gift certificates.

Two tablets on stands running your registration form, plus paper forms and clipboards as backup. Lobby Wi-Fi will fail. Plan for it.

A printed appointment card stock — physical cards, handwritten with the family’s day and time.

A tablet or laptop showing your appointment calendar with real, limited slots.

Kicking target and hand pads for the Attractor.

What you do not put on that table: a stack of brochures, a price list, or a laminated schedule. You are not there to inform. You are there to capture and book.

Phase 3: Make the Ask — Capture, Then Book

This is where the mechanics get precise. There are two conversions happening at that table and you must count them separately.

Conversion one is registration. The Attractor stops the family. The Closer says a version of this: “Hey — are the kids in martial arts anywhere? We’re the school right up on [main road] and we’re giving away free intro courses today, everybody spins and everybody wins. Take thirty seconds and fill this out.”

Note what the ask requires. Full name, mailing address, phone, and email — all four. Not just an email. The team I watched had a hundred forty-seven complete records by mid-afternoon and every one of them was a real, mailable, callable household. A lead capture with only a first name and an email address is worth a fraction of that, because you can’t call it and you can’t mail it.

Also note: the registration form has one qualifying question on it — child’s age, or ages. That’s it. Don’t build a survey. Every extra field costs you conversions in a lobby.

Conversion two is the appointment. This is the one that matters, and it happens immediately, at the table, while the pen is still in their hand. The Closer looks at the form, uses the child’s name, and books:

“Perfect — so Emma’s seven. She’s a great age for this. Here’s what happens next: your prize includes a private introductory lesson with one of our instructors, one-on-one, about forty minutes. I’ve got two openings left this week — Tuesday at 5:40 or Thursday at 6:20. Which is better for you?”

Two choices. Specific odd times, which signal a real schedule. A physical card handed across the table with the day and time written on it. Then the confirmation ask: “Great — I’m going to text you the confirmation right now so you’ve got it in your phone. Is this the best number?”

That text, sent before they leave the table, is worth more than anything else in this article. It converts a stranger’s promise into a thread you can use for the next four days.

Your target booking rate is 30–40% of registrations. In that lobby it was running well above 40%, which is exceptional. Plan on a third.

Phase 4: Move Them to the Appointment — Where Everyone Fails

Let me be blunt about this, because it is the entire difference between a school that gets rich off community marketing and a school that decides community marketing “doesn’t work.”

A lobby appointment is a low-commitment appointment. The family was in a good mood, there was a spinning wheel, the kid was excited, and they said yes to a stranger in a uniform on a Saturday. By Tuesday, the excitement is gone and the appointment is competing with soccer practice and a work deadline. Without a follow-up system, your show rate on those appointments will be 20–30%. With one, it’s 55–65%. Same leads. Same booth. Double or triple the outcome.

The follow-up sequence, hour by hour

Immediately at the table: confirmation text with day, time, address, and the instructor’s first name.

Within 24 hours: a live phone call from a staff member — not the person who booked them. “Hi, this is Coach Mike at the school, I’m calling to make sure we’ve got Emma down for Tuesday at 5:40 and to ask a couple of quick questions before she comes in.” Then two real questions: what does she like to do, and what would you most want her to get out of this? You are pre-qualifying and pre-selling in one call.

Within 48 hours: a physical piece of mail. A postcard or a short letter with a photo of the school. This is why you took the mailing address. Almost no competitor of yours will ever mail anything.

Day before, morning: text reminder with a one-tap map link and what to wear.

Day of, three hours prior: short text — “Looking forward to meeting Emma at 5:40. Reply Y to confirm.”

No-show, same evening: a call within two hours, not the next week. “We missed you — things come up. Let’s just move it. Thursday at 6:20?” Roughly a third of no-shows will rebook if you call the same day. Almost none will if you wait a week.

The registrations who did not book an appointment are not garbage. In a big weekend you might have 120 of them. They go into a 90-day nurture: a mailed piece, an email sequence with genuinely useful parenting-and-discipline content, and two phone attempts. Expect a low single-digit percentage to convert eventually — but on a list of several hundred, that’s still several enrollments you’d otherwise have thrown in the trash.

If you want the deeper mechanics of turning an appointment into an enrollment once the family is standing in your lobby, that’s a discipline of its own — see our enrollment and sales systems hub.

Phase 5: Monetize at Full Price — The Line That Makes or Breaks This

At the end of that lobby interview I made a point of saying one thing on camera, and it was the most important thing in the video. These were normal enrollments. In that era, that meant roughly $400 down and $200 a month on twelve-month agreements. It was explicitly not a discount bandwagon offer — not the $59.99-a-month special that half the industry was running to fill a room with people who don’t value what they bought.

That was then. Today the number is higher. Top, well-coached schools charge $347–$397 per month for new-student tuition. The industry average sits somewhere around $140–$185 a month — and I cite that only as the trap, never as the target. In every worked example below I’ll use $375 a month, which is the middle of where you should be.

And the term matters as much as the rate. Top schools enroll new students on a 12-month Trial Enrollment — framed honestly, as a school-led evaluation of whether the student is a fit for the full Black Belt program. Not loose month-to-month. Month-to-month tells a family the commitment is optional, and then you spend the next year competing with every whim in their calendar.

Here is the discipline: community marketing at full premium price is the entire point. The moment you decide the lobby crowd is “price-sensitive” and offer them a cheap trial, you have converted your best external channel into a discount channel — permanently. You’ll fill your mats with students paying half of what your program is worth, your instructors will burn out serving them, and you’ll be back reading articles about why you can’t break $30,000 a month.

The family standing in a theater lobby just paid $60 for tickets, popcorn, and drinks for a two-hour movie. They are not poor. They are unconvinced. Those are different problems, and only one of them is solved with price. If your pricing structure isn’t where it needs to be before you run this campaign, fix that first — start with our pricing and profitability hub.

The Booking Math: What a Realistic Campaign Produces

I want to give you planning numbers you can actually build a schedule on — conservative ones, not the peak-weekend numbers from that video.

Plan a single theater weekend, roughly 22 booth hours, at these rates:

120 complete registrations (name, address, phone, email)

40 introductory appointments booked — 33% of registrations

22 appointments show — 55% show rate, which requires the full follow-up sequence

13 enrollments — 60% close rate on intros that show

Thirteen enrollments at $375 a month is $4,875 in new monthly recurring revenue from one weekend, plus down payments. On a 12-month Trial Enrollment that’s $58,500 in contracted tuition value before a single renewal.

Now run six booth weekends across a ten-week slate. Even if you discount hard for the rehearsal weekend and the two weekends where the film underperforms — call it four strong weekends and two weak ones — you’re looking at 55 to 65 enrollments over the campaign and something on the order of $20,000–$24,000 in added monthly recurring revenue.

Put that against the goal. A million dollars a year is $83,333 a month. At $375 per student that’s about 222 students paying full tuition. A single well-run summer slate can move you a quarter of the way there. That’s why I keep saying this isn’t a stunt.

What it costs — and why the cost is the least interesting number

Per weekend, all in: 45 person-hours of staff time, a few hundred dollars in prize inventory and printing, and whatever the theater charges — often nothing, sometimes a few hundred. Call it $1,800 to $2,600 for a heavy weekend including loaded staff cost.

Divide by 13 enrollments and you’re at roughly $150–$200 per enrollment. That lands right in the normal, healthy band — a new student typically costs $150–$300 to acquire in ad spend plus staff time. Which brings up the number every owner should have tattooed somewhere visible: a new student costs five to seven times more to acquire than to retain.

That ratio is exactly why phase four and phase five aren’t optional. If you spend $175 acquiring a family and then hand them a discounted month-to-month program they quit in ninety days, you didn’t do marketing. You did charity with extra steps. Well-coached schools hold attrition below 2% per month, against an industry norm of 3–5%. At sub-2%, a 222-student school loses about four students a month and needs to replace roughly five to stay flat. At 4%, that same school is bleeding nine a month and every one of these campaigns just refills a leaking bucket.

Stacking the Rest of the Community Calendar

The theater is one channel. When I asked what else was running alongside it, the answer was immediate: daycares, summer camps, churches, and schools — all at the same time. That’s the real lesson. The theater slate is the anchor, but the same booth, the same staff, the same registration form, and the same follow-up sequence get redeployed across four or five venues a week.

Daycares and preschools

Offer a free 30-minute character-development class, on site, once a week for four weeks. The director gets free enrichment programming and a break. You get four exposures to the same 20 children, plus a flyer home in every backpack and a parents’ night demo at the end. Daycare kids are 3–6 years old — the highest lifetime-value students you will ever enroll, because they can be with you for a decade.

Summer camps and rec programs

Municipal rec departments and church camps are desperate for programming in June and July. Same structure: free sessions, registration forms for a free intro course, appointments booked on site with a parent-facing signup sheet, and the identical follow-up sequence. Some schools also run their own day camp, which is both a revenue center and a feeder.

Churches and schools

A vacation Bible school demo, a school assembly on bullying and focus, a PTA fundraiser night where you donate a percentage — all of these put a uniformed instructor in front of a captive audience of exactly your target family. The assembly format is particularly strong: you deliver genuine value on a topic principals care about, and every child goes home with a permission-slip-style form for a free intro course.

The compounding effect is what gets missed. A family sees your uniform at their daycare in May, at the movie theater in June, at their church camp in July, and at the school assembly in September. By the time they call you, you’re not a stranger — you’re the martial arts school in town. That perception is what lets you hold $375 a month while the commodity school down the road is stuck at $149.

For the full picture of how external campaigns fit alongside internal referral systems and paid media, start at our martial arts school marketing hub.

The Six Failure Modes I See Every Single Time

One weekend, one movie. You quit during the rehearsal and never see the compounding.

Collecting names instead of booking appointments. A fishbowl of business cards is not a lead-generation system. Book at the table or don’t bother.

No follow-up sequence. The appointments are made and then nobody calls, mails, or texts. This is the most expensive mistake in the industry.

The owner works the table alone. You cannot attract, close, and process at once, and you’ll book a fraction of what a proper two- or three-person crew books.

Discounting the offer. You panic about “the mall crowd” and offer a cheap trial. Now your best channel produces your worst students.

No capacity to absorb the students. Thirteen new enrollments in a weekend will break a school with one instructor and a thin class schedule. Build the schedule and the staff before you turn on the tap, not after.

That last one is real. I’ve watched owners run a great campaign, enroll fifty families in six weeks, and then lose most of them by October because the beginner classes were overcrowded, the instructors were exhausted, and the teaching quality collapsed. Growth exposes every weakness you already had.

Your Ten-Week Implementation Calendar

Weeks −6 to −4: Pull the release slate. Meet the theater GM. Lock all dates in one conversation. Line up two daycares and one church camp for the same window.

Weeks −3 to −2: Order the table cover, banner, prize inventory, and appointment cards. Build the registration form on tablets with a paper backup. Set your intro appointment slots in the calendar and protect them.

Week −1: Train the crew. Role-play the twelve-second ask and the two-choice booking close until it’s automatic. Assign the Closer, Attractor, and Runner for every shift. Rehearse the follow-up sequence with the front desk.

Weeks 1–2: First two booth weekends. Track registrations, bookings, shows, and enrollments separately. Debrief every Monday morning.

Weeks 3–8: Full run. Adjust the script based on what’s actually converting. Add the daycare and camp dates. Watch your show rate weekly — it’s the number that tells you whether follow-up is really happening.

Weeks 9–10: Final weekends, then work the non-booked registration list hard. Move the whole crew to school assemblies as the academic year starts.

Measure four numbers and only four: registrations, appointments booked, appointments shown, enrollments. If registrations are low, your table and your Attractor are wrong. If bookings are low, your Closer needs script work. If shows are low, your follow-up isn’t happening. If enrollments are low, your intro program and your enrollment conversation need work. Each number points at exactly one fix.

Frequently Asked Questions

Do I need a martial arts movie for this to work?

No — and that’s the most misunderstood part of the whole strategy. A martial arts release gives you a great conversation opener, but the majority of families who register at your table came for an animated sequel or a superhero picture. What you’re buying is concentrated family foot traffic in a good mood. Any strong PG family slate works.

Should I offer a discounted trial to theater leads since they’re cold?

Absolutely not. Enroll them on your normal premium program — $347–$397 per month on a 12-month Trial Enrollment. Discounting your best external channel permanently converts it into a discount channel and fills your mats with students who don’t value the program. A theater family isn’t price-sensitive; they’re unconvinced. Fix that with your intro lesson, not your price.

How many staff do I actually need to run one weekend?

Two per shift minimum, three when it’s busy: one dedicated Closer who does nothing but book appointments, one Attractor stopping walk-by traffic, and a Runner handling entries and prizes. Over Friday evening plus Saturday and Sunday, budget roughly 22 booth hours and 45 person-hours. Never let a shift run past four hours.

Your Next Step

If you want the underlying lead-generation architecture that this campaign sits on top of, I’ll send you my book Six Simple Steps to Add 100 Students free — get it at FillYourSchool.com. It covers the internal and external systems that produce a predictable flow of appointments year-round, not just during summer movie season.

And if you want to know specifically what’s capping your school — whether it’s your pricing, your show rate, your enrollment conversation, your attrition, or your staff capacity — request a free Personal Evaluation with me and my team. It’s a genuine, no-obligation working session, a $1,297 value, and we’ll build the actual numbers for your school and tell you the truth about where the money is leaking. If you’re serious about the path to a million-dollar school, that’s where to start.

Your School Should Not Depend on You Doing Everything

In your free growth diagnostic, Stephen Oliver and Jeff Smith will identify the biggest obstacle between your school or gym and its next revenue level — and map the most direct path forward.
