They describe symptoms \u2014 &#8220;he&#8217;s not closing,&#8221; &#8220;she doesn&#8217;t take initiative,&#8221; &#8220;the classes are flat&#8221; \u2014 but they have not diagnosed the cause. And the cause matters enormously, because two of the three cannot be repaired and one of them is entirely your fault.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This is the <strong>A-M-T Standard<\/strong>, and it is the framework I use with every owner who is struggling with a team:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li><strong>Aptitude<\/strong> \u2014 the raw capacity to do the job. Hire for it. You cannot fix it.<\/li><li><strong>Motivation<\/strong> \u2014 the drive they walk in the door with. Hire for it. You cannot install it. You can only protect it or destroy it.<\/li><li><strong>Training<\/strong> \u2014 the skills, scripts, and methodology. This is yours. Entirely. Permanently.<\/li><\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Two of those three are decided before the person&#8217;s first shift. The third is decided every week for as long as they work for you. Which means that when a staff member fails, the honest first question is not &#8220;what&#8217;s wrong with them&#8221; \u2014 it is &#8220;did I hire wrong, or did I train wrong?&#8221; Those are the only two options, and both of them are yours.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Aptitude: the one you screen for and never argue with<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">I am going to be blunt about this one because sentiment causes enormous damage here. If somebody does not come to the job with the aptitude to do it, you cannot fix that. Not with patience, not with a better manual, not with another six months.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Martial arts school owners are unusually vulnerable to this mistake, because we hire out of our own student base. We promote the loyal brown belt who has been with us for four years and who we genuinely love. Loyalty is not aptitude. Longevity is not aptitude. Being a wonderful martial artist is not aptitude for running an enrollment conference or managing a schedule or holding another adult accountable to a number.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The most expensive version of this error is promoting someone into a role they cannot do and then keeping them there for two years because firing them feels like a betrayal of the relationship. During those two years, that person occupies a seat that could have held someone who would have added a hundred students. That is not kindness. That is a very costly form of avoidance, paid for by every family who never joined your school.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Motivation: you did not create it, and you can destroy it<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Here is the observation that changed how I run teams, and it runs against most of what gets taught about management.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">People come to a new job highly motivated. Almost universally. Think about the first day of any job you ever took \u2014 you were ready to set the world on fire. Nobody starts a new position hoping to coast.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And then what tends to happen is that we screw it up.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">We give them no clear standard, so they cannot tell whether they are winning. We give them tasks instead of outcomes, so their day becomes activity rather than achievement. We correct them in front of students. We change the plan every three weeks. We promise a bonus structure and then adjust it once it starts paying out. We never train them, so they fail publicly, and then we express disappointment about the failure we set up.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I can offer carrots. I can construct a stick. But I have come to believe my actual job with motivation is narrower and harder: <em>do everything possible to keep from screwing up the motivation they arrived with.<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That said \u2014 if they genuinely did not bring it, you are not going to manufacture it. If someone wants to work twenty hours a week at a full-time job, if they will not set an alarm early and get out of bed and go make something happen, if they are not an independent self-starter, if they will not be held accountable for the <em>results<\/em> of the school rather than merely their own activities \u2014 that is not a training problem. That is a hiring problem you are about to spend a year not admitting.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Results versus activities<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">That distinction deserves its own paragraph, because it is the sharpest hiring filter I know.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">An activity-accountable person tells you what they did: &#8220;I made the calls.&#8221; &#8220;I taught the classes.&#8221; &#8220;I sent the emails.&#8221; A results-accountable person tells you what happened: &#8220;We enrolled nine and renewed four; the two we lost were both from the Tuesday group and here is why.&#8221;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Gophers are a dime a dozen. People who will fetch, carry, execute a task list, and go home are available in unlimited supply and they will never grow your school. What you need is a self-starter who will own an outcome. Screen for that in the interview by asking about numbers they were responsible for in previous roles, and listen carefully to whether they describe effort or results.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Training: the one that is entirely yours<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Now the part you control, and the part almost nobody does adequately.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">As the owner, you are responsible for constantly training. Not onboarding \u2014 <em>constantly<\/em>. And I want to remove an excuse before you reach for it: there is no such thing as an employee who begs you to train them more. It does not exist. Your staff do not like meetings. They do not like role-playing. They will not request it, and if you wait for enthusiasm you will wait forever.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So think about it in terms you already understand perfectly.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If you are prepping a black belt for a third-degree test, or getting a competitor ready for a championship match, how much training time do you expect them to put in? A great deal. Weeks of it. Repetition until the form is automatic under pressure. Nobody would suggest sending that athlete into the ring having merely discussed the technique.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now ask yourself the same question about your school. Do you want a championship school or not? Because the answer to that question is not decided by your intentions. It is decided by how many hours your team spends rehearsing the things that determine whether your school lives or dies.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Never let them practice on live prospects<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">This is the line I want you to remember out of everything here.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">You do not want your staff practicing their enrollment process on live prospects. Every prospect they lose costs you real money \u2014 a new student typically costs $150 to $300 in advertising and staff time just to get in the door, which is five to seven times what it costs to keep one you already have. And at a premium tuition of $347 to $397 a month on a 12-month Trial Enrollment, a single fumbled enrollment conference is not a small loss. It is thousands of dollars of lifetime value handed to the school down the road because your program director had not rehearsed a rebuttal.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So they rehearse with you, or with another staff member, on video, and you critique it and improve it \u2014 <em>before<\/em> they get in the ring. That is the standard. Video, because people cannot hear their own filler words, cannot see their own posture, and will argue with your description of their performance but never with the recording.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And this applies to every process in the school, not just enrollment. Every single piece of it has to be trained the same way.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Great teachers are manufactured, not discovered<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">There is a romantic belief in our industry that some people are just naturals on the floor. I have been doing this since 1975 and I can tell you it is largely false \u2014 and believing it is expensive, because it gives you permission not to train.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">People do not become great teachers magically. They become great teachers because they are taught:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li><strong>Teaching methodology<\/strong> \u2014 how a skill is actually transferred, not just demonstrated<\/li><li><strong>Class structure<\/strong> \u2014 the architecture of an hour, so energy and attention are managed rather than hoped for<\/li><li><strong>Use of voice<\/strong> \u2014 volume, pace, tone, and when to drop to a near-whisper to pull a room in<\/li><li><strong>Use of the body<\/strong> \u2014 where you stand, where you look, how you move through a floor<\/li><li><strong>Rapport<\/strong> \u2014 how to interact with people so they feel known<\/li><\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">And underneath those, the small things that most instructors never learn are levers at all: that appropriate physical contact when correcting a stance has an impact. That voice tone changes how a correction is received. That using a student&#8217;s name \u2014 actually using it, repeatedly, correctly \u2014 has an impact on whether that student is still enrolled in eight months.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">None of that is personality. All of it is curriculum, and it is the difference between a school running at the industry&#8217;s typical 3\u20135% monthly attrition and one holding below 2%. Retention is not a marketing outcome. They become great at enrollment because they memorize your scripts. All of them:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>The information call script \u2014 what happens when the phone rings<\/li><li>The greeting script \u2014 the first ninety seconds in the building<\/li><li>The confirmation script \u2014 the call that determines whether they show up at all<\/li><li>The introductory lesson outline<\/li><li>The reschedule script \u2014 for the no-show, which is a script most schools simply do not have<\/li><li>The enrollment conference script<\/li><\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Memorization is stage one, and I want to be clear that it is not the finish line \u2014 a memorized script delivered woodenly is worse than no script. Stage two is learning to deliver it in an engaging way. Stage three is learning to genuinely ask a question and then <em>listen to the answer<\/em>, which most people do not do. Most people are waiting for their turn to talk, and prospects can feel it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So the sequence is: memorize the words, then learn communication and listening skills, then learn to transmit enthusiasm. Skip stage one and your staff improvise under pressure and lose enrollments. Stop at stage one and you sound like a telemarketer. You need all three, and all three are trained. Here is the minimum I would hold any school to.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>A fixed weekly staff training block.<\/strong> Same day, same time, non-negotiable, on the schedule like a class. If it moves whenever something comes up, it will be gone within a month. Ninety minutes is plenty.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Half of it on the floor, half of it at the desk.<\/strong> Teaching methodology and class structure get rehearsed on the mat. Scripts get rehearsed sitting down, on camera, with critique.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Recorded role-play every single week.<\/strong> Not occasionally. Every week, with playback and specific correction. Expect resistance for the first month and expect it to disappear the first time someone closes an enrollment they would previously have lost.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>One number per person.<\/strong> Every staff member should be able to state the single result they are accountable for this month, without looking it up. If they cannot, they are activity-accountable, and you have just found your problem.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Outside exposure a few times a year.<\/strong> There is a limit to how much your own voice can accomplish. Staff who hear the same standards from twenty other operators stop treating them as your personal preferences and start treating them as how the profession works. Peer proof does something no amount of internal insistence can.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And a final note on introducing this to an existing team. Do not announce it as a crackdown. Sit each person down individually, show them the structure, and make it about their income and their career as much as your revenue. Then hold it. Most owners have never actually trained the person to the standard described here, which means they have no basis for the judgment they are about to make. Run eight to twelve weeks of genuine weekly training with recorded role-play and specific correction. If skill improves, it was a training problem and it is now solved. If they will not participate, will not prepare, and will not accept accountability for a number after being trained and given real chances, that is aptitude or motivation, and no additional time will change it. Delaying the decision at that point does not help them and it costs your school every family who never enrolled.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">My staff hate role-playing. How do I get them to do it?<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Accept that they will never want to and stop treating their reluctance as meaningful feedback. No competitor enjoys the tenth round of drilling either \u2014 they do it because it is what the ring requires. Use exactly that frame, because your team already believes it about martial arts: we do not send a student to a championship match having only discussed the technique. Then reduce the friction. Keep sessions short, rehearse one specific segment rather than an entire conference, and let people see their own recording, which is far more persuasive than your critique. Resistance drops sharply the first time rehearsal visibly saves an enrollment.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Should I promote my loyal long-time black belt into a staff role?<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Only if they have the aptitude and motivation the specific role requires \u2014 and evaluate those separately from their rank and their loyalty, which are not evidence of either. A superb martial artist may have no capacity for holding an adult accountable to a number, and a devoted student may want twenty hours a week rather than a career.
