She wanted to keep working remotely, kept billing and payroll knowledge close to the vest, and \u2014 worse \u2014 she&#8217;d started telling the new front desk hires to &#8220;just watch the training videos&#8221; instead of actually training them herself. He suspected she knew what was coming and was quietly checking out while still collecting a paycheck.<\/p>\n\n<p class=\"wp-block-paragraph\">If you&#8217;ve owned a school for more than a few years, you&#8217;ve lived some version of this. A program director who&#8217;s been there five years suddenly gives notice. A front desk manager who &#8220;just handles the books&#8221; leaves without warning. An assistant instructor who knows every kid&#8217;s belt history, every parent&#8217;s quirks, and every renewal conversation in progress walks out the door \u2014 and takes all of it with them.<\/p>\n\n<p class=\"wp-block-paragraph\">Here&#8217;s the direct answer I gave him, and the same one I&#8217;ll give you: stop trying to save the relationship with the departing employee, and start building a system where no single person ever holds knowledge, access, or student relationships that the rest of your team doesn&#8217;t also have. That&#8217;s not a personnel problem. It&#8217;s an operations problem, and it&#8217;s fixable.<\/p>\n\n<h2 class=\"wp-block-heading\">The Institutional Knowledge System<\/h2>\n\n<p class=\"wp-block-paragraph\">Over five decades of running and coaching schools, I&#8217;ve watched this exact scenario play out hundreds of times \u2014 staff moving, staff burning out, staff turning bitter, staff simply aging out of the role. What separates the schools that shrug it off from the schools that go into a tailspin is whether they built what I call the Institutional Knowledge System before the departure, not after. It has five parts:<\/p>\n\n<ul class=\"wp-block-list\"><li>The Clean Exit Protocol \u2014 how you handle someone&#8217;s last weeks so they don&#8217;t do damage on the way out<\/li><li>Master Access Control \u2014 you always hold the keys, no exceptions<\/li><li>&#8220;The Way We Do It,&#8221; Not &#8220;The Way I Do It&#8221; \u2014 systems that belong to the company, not the individual<\/li><li>The Nightly Knowledge Recap \u2014 the whole team, not one person, carries the student data<\/li><li>The 90-Day Retraining Cadence \u2014 because untested systems quietly rot<\/li><\/ul>\n\n<p class=\"wp-block-paragraph\">Let&#8217;s go through each one, because there&#8217;s a specific, practical move at every stage.<\/p>\n\n<h3 class=\"wp-block-heading\">Pillar 1: The Clean Exit Protocol<\/h3>\n\n<p class=\"wp-block-paragraph\">My first instinct, and I&#8217;ve held this position for decades, is that having the outgoing employee train their own replacement almost never works. I said as much on that coaching call, and Grandmaster Jeff Smith and I went back and forth on it a little, because he&#8217;s right that the answer depends on circumstances. If somebody is leaving on genuinely good terms \u2014 a spouse got transferred, a health issue, a family need \u2014 some shadowing time can work. But even Jeff&#8217;s version comes with a hard condition: whatever specialized knowledge that person holds (bookkeeping, payroll, vendor relationships) has to be documented and handed to someone else on a shrinking schedule \u2014 full hours for a couple of weeks, then stepped down over the next 30 to 60 days \u2014 not indefinitely.<\/p>\n\n<p class=\"wp-block-paragraph\">Here&#8217;s why I lean skeptical by default: the moment someone tells you they&#8217;re leaving, they are almost never at their most engaged. In my experience, most people have already been mentally checked out for three or four months before they finally say the words out loud. You just didn&#8217;t notice, because it doesn&#8217;t usually show up as poor attitude \u2014 it shows up as things quietly not getting done. I&#8217;ve seen owners discover 90 days of unentered contracts only after the person who was supposed to enter them was already gone. That&#8217;s not malice. That&#8217;s just what happens once someone has one foot out the door.<\/p>\n\n<p class=\"wp-block-paragraph\">So my version of the Clean Exit Protocol looks like this:<\/p>\n\n<ul class=\"wp-block-list\"><li>The moment someone tells you they&#8217;re leaving, thank them, ask when, and move immediately into logistics \u2014 don&#8217;t let the conversation drift into an open-ended &#8220;let&#8217;s figure it out.&#8221;<\/li><li>If they give you six weeks&#8217; notice, in most cases I&#8217;ll pay them for six weeks \u2014 but that doesn&#8217;t mean they need to be physically present and disengaged for six weeks. Within a week or two, in most cases I&#8217;m giving them the room to go prepare for their next chapter while I fund it a little along the way.<\/li><li>Skip the drawn-out farewell tour. I&#8217;m not a fan of the multi-week goodbye lap through every class. A short note to the team acknowledging the move, genuine thanks for the contribution, and then it&#8217;s handled.<\/li><li>If they want to keep contributing remotely, get specific fast. List exactly what can be done remotely and what can&#8217;t, price it (hourly, or a flat monthly retainer), and put a stop date on it. Vague, open-ended remote arrangements are how program directors end up &#8220;still kind of working there&#8221; eight months later while nobody actually owns the job.<\/li><\/ul>\n\n<p class=\"wp-block-paragraph\">None of this needs to be adversarial. I always start from the assumption that people have good intent \u2014 but good intent doesn&#8217;t prevent 90 days of dropped contracts, and it doesn&#8217;t stop the slow fade. Handle the exit fast, funded, and clean, and you eliminate most of the damage before it starts.<\/p>\n\n<h3 class=\"wp-block-heading\">Pillar 2: Master Access Control<\/h3>\n\n<p class=\"wp-block-paragraph\">This is the pillar that can genuinely bankrupt you if you skip it. It is a serious mistake to ever let anyone on your staff hold knowledge, passwords, or system access that you cannot personally replicate or immediately reclaim.<\/p>\n\n<p class=\"wp-block-paragraph\">I know of a direct-response marketing entrepreneur outside our industry whose full-time employee grew resentful of her success \u2014 the house, the lifestyle, the visible results of the business she&#8217;d built \u2014 and quit. On the way out, that employee locked up the website, destroyed records, and sabotaged everything she could reach before anyone could stop her.<\/p>\n\n<p class=\"wp-block-paragraph\">I&#8217;ve also seen it happen inside our industry directly. A former staff member of mine opened a chain of schools in another state. He had a front desk employee handling bookkeeping who also had the password to the credit-card terminal. Every few days, she&#8217;d swipe her own debit card, enter the password, and process it as a refund \u2014 which pulls money out of the business account and deposits it straight into the cardholder&#8217;s account. By the time he caught it, she&#8217;d pulled roughly $150,000 out of the business.<\/p>\n\n<p class=\"wp-block-paragraph\">Now, I don&#8217;t want you overcorrecting into paranoia. I&#8217;ve seen owners spend absurd amounts of energy inventorying every t-shirt and hand pad so a program director can&#8217;t walk off with a couple of extras \u2014 that&#8217;s wasted effort chasing rare, low-stakes losses. Assume staff are going to take three or four shirts here and there and don&#8217;t spend another minute on it. But access to money, access to your website, access to your Facebook business page, access to QuickBooks, access to your billing system \u2014 that&#8217;s a completely different category. You, the owner, must always hold master administrative control of every one of those systems, full stop. If you don&#8217;t know the master login, or you can&#8217;t reset someone&#8217;s access in five minutes, you have a live vulnerability sitting in your business right now.<\/p>\n\n<h3 class=\"wp-block-heading\">Pillar 3: &#8220;The Way We Do It,&#8221; Not &#8220;The Way I Do It&#8221;<\/h3>\n\n<p class=\"wp-block-paragraph\">Dr. Greg Moody made a point on that same call that I want every one of my coached owners to internalize: never let a staff member train another staff member by saying &#8220;the way I do it is&#8230;&#8221; Eliminate that phrase from your school&#8217;s vocabulary entirely \u2014 for phone scripts, for teaching a form, for running an enrollment conversation, for everything. The correct phrase is &#8220;the way we do it here.&#8221; One standard, documented, scripted, trained \u2014 not a personal style that varies by who happens to be on shift.<\/p>\n\n<p class=\"wp-block-paragraph\">Why does this matter so much? Because &#8220;the way I do it&#8221; is how you end up playing a game of telephone with your own training. Employee A trains Employee B their personal version, B trains C an evolved version of that, and by the time you get to Employee D, the phone script, the intro-class script, and the enrollment conversation bear only a passing resemblance to what actually works. I compare it to that old movie where the main character keeps cloning himself and each successive clone comes out a little dumber than the last \u2014 except in a school, it&#8217;s worse than dumber. It degrades. Skills and standards erode generation to generation until nobody remembers what &#8220;right&#8221; ever looked like.<\/p>\n\n<p class=\"wp-block-paragraph\">The fix is to build a centralized training hub the way a professional pilot-training program does it \u2014 scripts, checklists, documented processes, video walkthroughs, and dedicated training and role-play time, all owned by the company. If an outgoing employee helps onboard a new one at all, their job is to walk the new hire through the documented system \u2014 the script, the video, the checklist \u2014 not to freelance their personal method. Two rules keep this workable:<\/p>\n\n<ul class=\"wp-block-list\"><li>Keep it simple. I&#8217;ve walked into schools with a 500-page procedures manual where staff can&#8217;t recite 80% of what&#8217;s in it. If a system is too complicated to actually use, it isn&#8217;t a system \u2014 it&#8217;s a binder gathering dust.<\/li><li>Test it against the 3 a.m. air-horn standard: if you woke a staff member up at 2 a.m. with an air horn and said &#8220;do an info call,&#8221; could they get through it, half asleep, without missing a beat? That&#8217;s the level of ingrained, rehearsed, second-nature competence every important process in your school needs to reach \u2014 the phone script, the intro class, the enrollment conference, the renewal conversation.<\/li><\/ul>\n\n<p class=\"wp-block-paragraph\">Think of it the way a Broadway production works. Everyone with a speaking part gets the script, memorizes it, rehearses with the cast, and then runs preview performances for a month before opening night \u2014 people literally pay to watch them practice. That&#8217;s the level of rehearsal your staff needs on every process that touches a student or a dollar.<\/p>\n\n<h3 class=\"wp-block-heading\">Pillar 4: The Nightly Knowledge Recap<\/h3>\n\n<p class=\"wp-block-paragraph\">Here&#8217;s the piece most owners never build, and it&#8217;s the one that actually protects you the day someone quits. Your most valuable inventory isn&#8217;t your uniforms, your sparring gear, or your hand pads \u2014 it&#8217;s the depth of knowledge your team holds about every individual student. I once heard a Disney executive explain that the company barely tracks giveaway concessions \u2014 free sodas, a comped snack for a crying kid \u2014 because it&#8217;s immaterial. What they track obsessively is who&#8217;s getting through the front gate. That&#8217;s the metric that matters. In your school, the equivalent of &#8220;who&#8217;s getting through the gate&#8221; is: who is on track, who is fading, and who needs a conversation today \u2014 and everyone on staff should know the answer, not just one person.<\/p>\n\n<p class=\"wp-block-paragraph\">Two specific systems make that possible, and I ran both of them for years:<\/p>\n\n<ul class=\"wp-block-list\"><li><strong>The monthly billing report review, done as a team.<\/strong> Once a month, the whole staff \u2014 not just the program director \u2014 goes through every single name on the billing report together: active, inactive, on track, at risk. Everybody hears the same conversation about the same names. If one staff member got hit by a bus tomorrow, everyone else already has a comparable level of knowledge, because it&#8217;s been discussed out loud, repeatedly, as a group.<\/li><li><strong>The student card stack and nightly recap.<\/strong> Never let instructors mark a student&#8217;s card and refile it immediately after class. Every card lands in a box on the front desk instead, and nobody leaves for the night until the team does a recap: how many intros, how many appointments, how many were actually on the floor, what calls were made, what cash came in \u2014 and a fast pass through every student who trained that day. The brand-new white belt who&#8217;s been in three times in four weeks gets a real conversation and an action step. The advanced student cruising toward Black Belt gets a quick nod and maybe nothing more. Either way, it&#8217;s the full team in the room, not fifteen minutes handed to one instructor alone.<\/li><\/ul>\n\n<p class=\"wp-block-paragraph\">If you run more than one location, this compounds. Rotate instructors between schools regularly \u2014 I used to run a Friday rotation across five or six locations so staff would see how other teams operated and build familiarity across the whole organization, not just their home floor. Hold combined staff meetings across locations instead of separate ones, so institutional knowledge spreads sideways, not just up and down one org chart. And don&#8217;t be afraid to break up staff pairings that have gone comfortable rather than sharp \u2014 two people who get along great but aren&#8217;t pushing each other&#8217;s performance are the equivalent of two C students sitting together: they&#8217;ll stay C students. Pair a strong performer with someone still developing, and more often than not the weaker performer rises to meet them.<\/p>\n\n<h3 class=\"wp-block-heading\">Pillar 5: The 90-Day Retraining Cadence<\/h3>\n\n<p class=\"wp-block-paragraph\">I&#8217;ve said for years that every system in your school left untouched tends toward entropy. If you don&#8217;t retrain your team on every important process at least every 90 days, it degrades \u2014 and not the way a clone series degrades where each generation just stays flat. It degrades further each cycle: sloppier, looser, less accurate than the last. I run my own retraining on an eight-week cycle for exactly this reason, and I still get surprised. I&#8217;ve had staff members I was certain had a process locked in, only to ask them to demonstrate it in front of the group and watch it come out wrong \u2014 sometimes dramatically wrong.<\/p>\n\n<p class=\"wp-block-paragraph\">The rule I operate by: if you are not consistently retraining on a rotating basis, assume it&#8217;s being done wrong. Mystery-shop your own school. Call in when staff don&#8217;t know it&#8217;s you and listen for the actual script versus the &#8220;the way I do it&#8221; version. Watch someone run an intro live instead of asking if they&#8217;ve got it. At disciplined sub-2% attrition, you lose about 7 students a month.
