I opened my first school straight out of Georgetown, and inside 18 months I had five schools running. Inside 36 months I had six schools doing roughly a million dollars a year \u2014 which in today&#8217;s dollars is closer to $3 to $3.5 million \u2014 and I was 25 years old. I wrote the first book on internet marketing for martial arts schools back in 1999, when AltaVista was still the number-one search engine and Yahoo was the leading directory. I say that not to reminisce but to make a point: the tools have changed completely, but almost everything I did to enroll 2,500 to 3,500 students in 18 months still works today \u2014 and in a lot of cases it works better now than it did then.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s the dichotomy. What&#8217;s working on Facebook changes every few months. What&#8217;s working on Google changes every few months. I&#8217;ve gone from hating Facebook, to loving Facebook, to being frustrated with Facebook, in cycles. But the fundamentals \u2014 being the icon in the elementary school, showing up at the live event where your prospects already are, running a referral system that turns your own students into your sales force \u2014 those don&#8217;t decay. If anything, they work better now, because everyone else has gotten lazy. It&#8217;s become so easy to hire an agency and let leads show up in a spreadsheet that most school owners have stopped doing anything that requires leaving the building. That&#8217;s the sure route to mediocrity.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Marketing in a Vacuum<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">I borrowed a phrase from Dan Kennedy: marketing in a vacuum. Back when the Yellow Pages mattered, everyone who called me had already decided to look into martial arts \u2014 they opened the book to the right page and started dialing down the list. I was competing with every school in town for the same warm prospect, and the leads I got that way were the flakiest leads I ever bought, because they were shopping everybody.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Compare that to reaching someone before they&#8217;ve started shopping. If I&#8217;m the school talking to 500 kids in an elementary school gym, or I&#8217;m the booth at the community festival, or I&#8217;m the ad that shows up in someone&#8217;s Facebook feed before they ever typed &#8220;karate near me&#8221; into Google \u2014 I&#8217;m marketing in a vacuum. I&#8217;m not fighting fifteen other schools for the same click. This is the single biggest reason grassroots and social outreach consistently out-produce pure search marketing for our industry: search catches people who are already shopping every competitor in town, and vacuum marketing gets to them first.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And here&#8217;s the part that surprises people: it&#8217;s not hard to be the best school in your city. Most school owners genuinely don&#8217;t understand marketing, and a large share of schools that were doing 150 students before the pandemic are still stuck at 20 or 30 because they never rebuilt their outreach. You don&#8217;t need to out-strategize a genius. You need to actually run all six of the following systems, every month, instead of hiring one agency and hoping.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Six Simple Steps to Add 100 Students<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">This framework is the backbone of my book <em>Six Simple Steps to Add 100 Students<\/em>, and it comes directly out of decades of running my own schools and coaching hundreds of others. They require labor. If you&#8217;re waiting until you can afford an agency before you do any marketing, you&#8217;ve already talked yourself out of the two-thirds of this framework that costs almost nothing but your time.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Step 1: Live Event Marketing<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Live events are where you get to be the icon instead of a listing. When the first Karate Kid movie came out \u2014 back when nobody knew it was going to be a hit \u2014 I got an early look at a preview screening and immediately understood what it meant. I set up in the theaters. I had booths. I had posters. My Lakewood location, which was 2,400 square feet, grew to roughly 650 active students. We didn&#8217;t have anywhere to put them. I&#8217;ve had clients repeat that exact playbook with more recent releases \u2014 an animated family movie opening weekend at the multiplex is still one of the highest-traffic, lowest-cost booths you can run, and most school owners have never even considered it because they assume movie theaters &#8220;don&#8217;t work anymore.&#8221; They work great. Nobody&#8217;s there.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Community festivals, fairs, and grand openings work the same way. One school owner I coach made 75 appointments off a single Fourth of July community event. That&#8217;s not an outlier result \u2014 that&#8217;s what happens when you show up where families already are, with a simple offer and a way to capture contact information on the spot.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The honest caveat: live events only work if you have the labor to staff them and a system to follow up immediately. During my own Karate Kid push I had thirteen booths running the same weekend \u2014 but I wasn&#8217;t working any of them personally. I had staff at every one. It gets you a trickle.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">What actually works is teaching the class \u2014 not talking at it \u2014 and getting a signed permission slip in exchange. Decades ago I developed what we called &#8220;PE teacher for the day&#8221;: I go in and teach 500 kids across several classes, with a permission slip that parents sign in advance. That slip includes a simple checkbox: &#8220;Yes, I&#8217;d like more information \u2014 two free weeks of lessons and a free uniform.&#8221; That checkbox is the whole mechanism, because it converts a cold outbound call into a warm, permission-based follow-up. The school never gets upset about you calling, because the parent gave you permission in writing.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s what the numbers actually look like. Out of 500 permission slips sent home, 75% to 85% come back \u2014 so call it 400. Of those, roughly 60% check &#8220;yes, interested&#8221; \u2014 call it 240. Every one of those 400 gets direct mail and email follow-up. The 240 who opted in get outbound phone calls to schedule an appointment. During one of my own turnarounds I generated 480 enrollments over a few months from elementary outreach alone, including a single day where we closed 36 enrollments \u2014 all traceable back to school program follow-up. Back-to-school season is the highest-yield window of the year for this: some of the schools I coach have generated 450 appointments in a single week running back-to-school programs.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If your school skews adult, the corporate equivalent is the same mechanism aimed at workplaces instead of classrooms: lunch-and-learn self-defense demos, corporate wellness partnerships, and fitness challenges that end in a specific, trackable call to action rather than a vague &#8220;come check us out.&#8221;<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Step 3: Referral Systems<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Referral systems are the cheapest enrollments you will ever get, and they&#8217;re the one channel that scales with your existing student base instead of your ad budget. But they only work once you have critical mass. If you have 40 students, a referral event isn&#8217;t worth your time \u2014 there simply aren&#8217;t enough people to generate volume. Once you&#8217;re at 300 students with attrition under control, referrals alone can generate six to eight enrollments a month without spending a dollar on media.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This is where retention and referrals are actually the same conversation. A student who&#8217;s happy, engaged, and sees themselves progressing toward Black Belt brings friends. A student who&#8217;s quietly thinking about quitting brings nobody. If your <a href=\"https:\/\/martialartswealth.com\/go\/grow\/retention\/\">retention<\/a> is weak, your referral engine is starved before it starts \u2014 which is one more reason attrition above 3\u20135% a month is expensive in ways that don&#8217;t show up on the P&#038;L until months later.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Structure referral days, buddy days, and bring-a-friend weeks the same way you&#8217;d structure any other event: a specific date, a specific offer, and a specific ask made directly to your current students and their parents \u2014 not a vague sign on the wall.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Step 4 and Step 5: Facebook and Google<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">I run Facebook ads. I run Google pay-per-click. I&#8217;m not anti-digital \u2014 I wrote the first internet marketing book in this industry in 1999. But I put Facebook and Google in a specific box on how I think about a marketing plan, because they&#8217;re both high-labor and high-cost at the same time. Facebook creative burns out fast \u2014 you&#8217;re logging in weekly at minimum, watching cost per lead, click-through rate, and ad fatigue. Google ad copy holds up longer, but you&#8217;re still adjusting bids and targeting regularly. Compare that to a Yellow Pages ad from the old days: you crafted it once and it ran unchanged for a year. Digital doesn&#8217;t work that way. That&#8217;s exactly why I tell most owners to hire a competent agency for this piece rather than run it themselves \u2014 not because it doesn&#8217;t work, but because doing it well is a part-time job on top of running your school.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The ratios matter here more than the platform. If leads come in through Facebook, a healthy benchmark is roughly 50% converting to a scheduled appointment, 75% of those showing up, and half or more of the ones who show up enrolling. If you&#8217;re generating 100 leads a month total and Facebook is producing 25 to 60 of them, that&#8217;s a legitimate, healthy channel \u2014 but it can&#8217;t be your only channel. I&#8217;m happy to pay $50 for a lead, $200 for a scheduled intro, and $400 to $500 for an enrollment all day long, because a new student who tuitions at $347\u2013$397 a month pays that acquisition cost back inside the first sixty days. What I won&#8217;t do is rely on Facebook and Google exclusively to get from 50 students to 300. They&#8217;re not built for that. They&#8217;re built to supplement everything else in this framework.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">One more thing worth saying plainly: agencies get blamed for flaky leads that are really a follow-up problem. Once an agency hands off a lead \u2014 whether that&#8217;s a scheduled appointment or a raw contact \u2014 what happens next is entirely on the school. If you&#8217;re not converting, look at Step 6 before you fire the agency.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Step 6: Follow-Up Systems \u2014 Why Adults Stop Showing Up<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">This is the step that determines whether the first five even matter. I get asked constantly \u2014 usually by owners frustrated that their adult show-up rate has collapsed \u2014 why people who scheduled their own appointment on a landing page just don&#8217;t show. Here&#8217;s the answer: a self-scheduled appointment off a web form is still a cold, flaky lead. No human being has talked to them yet. A landing page, a lead funnel, an autoresponder sequence \u2014 none of it replaces a human being talking to a human being.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Rank your follow-up channels by effectiveness, in this order: a phone call or face-to-face conversation is the most productive by far. Something that physically lands in their mailbox is second, because it&#8217;s tangible in a way a text or email isn&#8217;t. Digital-only sequences \u2014 text, email, autoresponder \u2014 are useful, but they&#8217;re the weakest link on their own. My rule for every digital campaign is to move the prospect from online to offline as fast as possible. If the lead came from an offline source \u2014 a booth, a school talk, a referral \u2014 I still want to layer in digital retargeting and sequential follow-up. But the direction I&#8217;m always pushing is toward a live conversation.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The mechanical problem compounding all of this is that almost nobody answers a call from an unrecognized number anymore. That doesn&#8217;t mean stop calling \u2014 it means you need multiple channels working in sequence: text confirmation immediately after booking, email reminder, a mailed piece if the appointment is more than a few days out, and outbound calls attempted at different times of day rather than once and done. Schools that treat &#8220;we sent a confirmation text&#8221; as a complete follow-up system are the same schools complaining that their leads are garbage. The leads aren&#8217;t garbage. The follow-up is incomplete.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Money-vs-Labor Matrix: Building Your Monthly Plan<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s how I actually plan a month of marketing, and it&#8217;s a simple two-axis way of thinking: one axis is money, the other is labor. Some of the six steps cost real money and relatively little labor \u2014 direct mail, marriage mail, spot TV, newspaper, banner placements. Some cost real labor and almost no money \u2014 referral events, walk-ins, drive-by traffic, bandit signs, rack cards, A-frame signs, school talks. Facebook and Google sit in the expensive box on both axes \u2014 they cost money and they demand ongoing labor to manage well. And live events like movie theater booths can go either way depending on whether you staff them yourself or hire the labor.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If you have cash flow but not time, buy media and hire the labor \u2014 that&#8217;s exactly how I ran thirteen simultaneous theater booths without working any of them myself. If you have time but not cash flow, which describes almost every school owner in their first year, you lean hard into the free-and-low-cost, high-labor side of the matrix: referral events, school outreach, bandit signs, live events you staff yourself. Either way, the mistake is picking one box and living there. If you want 20 enrollments a month, you need roughly 20 different things generating leads every single month \u2014 not one Facebook campaign carrying the entire load.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">My own formula when I opened schools from zero was blunt: 100 students in the first month, 200 students in the first 90 days, positive cash flow from month one, and renewals funding location two. That required roughly 12 hours a day of marketing activity and three to five hours a day of actually running the school in the early going. Once a school clears 100 students \u2014 which in our pricing structure should put you at $30,000 to $40,000 a month or better \u2014 you get to make a real decision about whether to spend money, spend time, or hire someone else to spend the time for you.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Why Premium Tuition Fuels All Six Steps<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">None of this works the same way if you&#8217;re priced like a commodity. When I opened in Denver, I shopped every competing school first. The highest-priced school in the entire metro area was charging roughly half what I intended to charge. I launched anyway at double the next-highest price in the market \u2014 and within about 24 months I had roughly 50% market share of the entire metro area.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s not an accident, and it&#8217;s not unique to me. Robert Cialdini, in <em>Influence: Science and Practice<\/em>, put it perfectly: &#8220;Absent other objective criteria, price determines perception of value.&#8221; Martial arts students aren&#8217;t shopping for the cheapest 2&#215;4 at the lumber yard. They&#8217;re looking for the best instructor they can find and then figuring out how to make the budget work \u2014 not the other way around. I tested this directly at one of my own locations that had grown to roughly 650 active students in a 2,400-square-foot space with nowhere to put anyone. I raised prices to thin the crowd, assuming volume would drop. Instead, closing percentages went up and active enrollment went up. I raised prices again. Same result again.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">School owners talk themselves out of this constantly \u2014 &#8220;my market&#8217;s too small,&#8221; &#8220;the average income here is too low,&#8221; &#8220;my students are too smart to pay that much.&#8221; I&#8217;ve heard versions of that excuse from owners in exclusive coastal enclaves and from owners in small Midwest towns with a $45,000 average household income, and in both cases it&#8217;s an excuse, not a market reality. The industry average tuition of $140\u2013$185 a month is the commodity trap. Anchoring new-student tuition at $347\u2013$397 a month \u2014 with a 12-month Trial Enrollment that positions the first year as a school-led evaluation of fit for the full Black Belt curriculum, not a loose month-to-month arrangement \u2014 is what actually funds every one of the six steps above. A school charging commodity tuition cannot afford to run booths, staff school talks, and pay an agency for Facebook and Google all in the same month. A school charging a premium can.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Paid-in-Full Trap That Kills Growth<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">There&#8217;s a cycle I&#8217;ve watched repeat itself multiple times across my 45 years in this industry, and it&#8217;s worth naming directly because it destroys schools that otherwise had good marketing. A certain style of sales-only consulting teaches owners to cash out every new enrollment in full at signing \u2014 no marketing systems, just aggressive one-call closes. For about three or four months, the school posts its highest gross ever. The owner buys something nice. Then the well runs dry, because if you&#8217;ve paid everybody out up front and you don&#8217;t have enough new leads flowing in the door, your monthly recurring billing collapses along with it. I&#8217;ve personally rescued more than one school owner from exactly this cycle over the years, sometimes decades apart, because the same bad advice keeps recirculating under a new name.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">My rule of thumb: monthly recurring billing should, at minimum, cover payroll, rent, and every fixed expense \u2014 and ideally quite a bit more. In practice that means recurring billing runs 50% to 60% of gross, with the rest made up of down payments on new enrollments, down payments on renewals, and paid-in-fulls reserved almost exclusively for renewals \u2014 not new sign-ups. New students should pay a reasonable down payment and go on monthly billing for the first year. When they renew two, three, or four months later on a longer-term agreement, offering a modest incentive for paying in full at that point is fine \u2014 maybe a third of renewals take that option. What kills schools is doing it on the front end, on every enrollment, with no marketing engine behind it to replace the flow. A school can run that play for three or four years on reputation alone. Eventually the community figures out what happened.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Putting It Together: A Real 100-Student Trajectory<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">I coach a Muay Thai school owner in Northern California who took over the family business \u2014 his family had essentially run it at break-even for two decades. When we started working together roughly eighteen months ago, the school was billing about $16,000 a month. He committed to one curriculum, no diluting it with add-on programs, tightened retention so students actually stayed long enough to become referral sources, raised tuition appropriately, and strengthened the renewal process. Six months in, monthly billing had doubled. As of last month he was at $74,000 \u2014 annoyed he&#8217;d missed his own target of $75,000 \u2014 with student count also roughly doubled from where he started, and he&#8217;s on pace to cross $100,000 a month by year end. Nothing about the program changed except quality of delivery and the business systems wrapped around it. In a lot of those cases, the school is grossing $100,000 a month and spending $97,000 to keep the doors open. Big numbers, no profit. The schools I coach that are genuinely healthy run one focused program, keep attrition below 2% a month wherever possible, and drop 30% to 40% or more of gross straight to the bottom line \u2014 because the six steps above are producing consistent volume at a tuition level that actually supports the business.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Every one of these six steps compounds. A referral system only works with enough students to refer. A follow-up system only matters if the first five steps are generating leads to follow up on. And none of it produces a $1,000,000-a-year school \u2014 that&#8217;s $83,333 a month, for reference \u2014 without treating growth as a system rather than a series of one-off campaigns.
