It’s twenty running at once, each one executed correctly down to the last five percent. Schools that grow build a Parthenon of lead sources instead of hunting for a magic bullet — and they fix the small missing ingredient that makes each column actually produce enrollments.

Watch the original video above.

The Question That Guarantees You Stay Small

I get asked the same question at every event, on every consultation call, in every Q&A: “What’s the one marketing thing you’d tell me to do?”

It’s the wrong question. And the fact that it’s the most common question in this industry is a big part of why the industry’s average school grosses less in a year than my clients gross in a quarter.

Years ago I heard a story about one of the most successful chiropractors in North America. People kept cornering him: “How do you get thirty new patients a month? What’s the one thing?” His answer was perfect. He said, “I don’t know a single thing I can do that reliably produces thirty new patients. But I know thirty things that will each reliably produce one. So I do all thirty.”

That’s the whole game. There is no single lever. There is a structure — and I stole the way I describe that structure from Jay Abraham, who called it the Parthenon.

Picture the Parthenon in Athens. It doesn’t stand on one column. It stands on dozens. Take one out and the roof stays up. Take out five and the roof stays up. Most martial arts schools are not built like a Parthenon. They’re built like a tent pole — one thing holding up the entire roof. Usually that thing is Google, or word of mouth, or a Facebook agency they found online. And when the pole shifts, the whole business collapses onto the owner’s head, and he calls me in a panic wondering what happened to his school.

The Five-Percent Parthenon

Here’s the framework I want you to run your marketing through. I call it the Five-Percent Parthenon, and it has exactly two laws. Width and depth. Miss either one and you’ll stay stuck.

Law One — Width: Twenty Columns, Every Single Month

Not twenty ideas on a whiteboard. Twenty distinct lead-generating activities actually running in a given calendar month. Internal referral systems, family add-ons, community outreach, live events, earned media, paid search, paid social, retargeting, direct mail, follow-up sequences — all of them, at the same time, every month, forever.

The width does three things. First, it removes single points of failure. If the school district changes its flyer policy, or a theater chain stops letting you set up a booth, or your ad account gets restricted, you lose one column out of twenty instead of your entire lead flow. Second, it compounds. Somebody sees your banner, then meets you at a scout troop, then sees your ad on their phone that night. The ad converts three times better because it isn’t the first impression — it’s the fourth. Third, and least appreciated: width protects you from your own home runs. I’ve watched an owner do one elementary school outreach campaign that produced hundreds of appointments and over a hundred enrollments in a matter of weeks. Fantastic. But if he had stopped running everything else because that one campaign was working, the following year — when the timing was different, or the contact had moved on — would have been a disaster.

Law Two — Depth: Every Column Lives or Dies on the Last 5%

Here’s the part almost nobody talks about. Ninety-five percent of a marketing tactic is obvious. Anybody can figure it out. The remaining five percent is the entire result.

Think about what that means. If you execute a birthday party program at ninety-five percent, you don’t get ninety-five percent of the enrollments. You get roughly zero. Marketing tactics aren’t linear — they’re binary, gated by one or two specific ingredients. Which is why the most dangerous sentence in this business is “I tried that, it doesn’t work.”

No. You tried it, you missed the 5%, you got nothing, and now you’ve permanently removed a working column from your building — and worse, you go around telling other owners it doesn’t work. Every tactic in this article has been proven thousands of times over. If it didn’t produce for you, the tactic isn’t the variable. The execution detail is.

It’s not what you do. It’s how you do it. The difference between a dead tactic and a school-filling machine is usually one script, one offer, or one step in the sequence.

The Columns I’d Build First

You need twenty. Here’s where I’d start, grouped by type, because a Parthenon with twenty columns all made of the same material still isn’t diversified.

Internal Columns (Cheapest Students You Will Ever Get)

A real renewal system. Yes, this is marketing. Every student who upgrades into your Black Belt program is revenue you didn’t have to buy. Well-run schools convert 75–90% of new students into the upper program within the first couple of months.

Structured buddy referrals. Not a poster in the lobby. Scheduled buddy weeks, buddy nights, named events on the calendar with a script your instructors deliver from the floor.

Family add-ons. A child enrolls — Mom and Dad enroll. An adult enrolls — the spouse and the kids enroll. This single column changes your school’s economics and your retention at the same time, because families quit far less often than individuals.

Reactivation of former students. The people who trained with you eighteen months ago already know, like, and trust you. They’re the warmest list you own and almost nobody works it.

Community Outreach Columns

Elementary schools and daycares for the children’s market — PE-teacher-for-the-day, after-school enrichment, character-education assemblies, fundraiser tie-ins.

Employers and HR/wellness departments for the adult market. I’ve coached BJJ and MMA operations that stopped being one hundred percent dependent on search advertising by building relationships with the big employers in their region. Corporate wellness is a wide-open door in most markets and almost no school knocks on it.

Churches, scout troops, youth sports leagues, homeschool co-ops. Organizations with lists, calendars, and a need for programming.

Event Columns

Movie promotions around the right blockbusters. I’ve done thousands of enrollments off these over the years. One of my colleagues once enrolled 180 students in a matter of weeks from a single movie tie-in.

Live event booths — malls at holidays, festivals, fairs, sports expos.

Birthday parties run as an enrollment channel, not as a rental business.

In-school demos and graduations that families are proud to invite guests to.

Authority Columns

My own instructor, Jhoon Rhee, was the all-time master of this. Not martial arts magazines — I mean major metropolitan newspapers, national television, international news broadcasts. He was a genuine local celebrity, and local celebrity converts.

You do not need to be famous in the next state. You need to be famous in your five-mile radius. Real press placements, a regular column, TV segments, charity leadership, visible community work. And to be clear: a nice Google review is not press. A blogger mentioning you is not press. I’m talking about genuine third-party media coverage that a parent sees and thinks, “Oh — these are the people.”

Digital Columns

Google search — organic and pay-per-click.

Your Google Business Profile and a deep stack of five-star reviews.

Paid social with real targeting and real creative — not boosted posts.

Retargeting across both so anyone who has ever touched you keeps seeing you.

Multi-channel follow-up — text, email, voice broadcast, direct mail, and live human phone calls.

Four Columns Everyone “Tried” — and the 5% That Was Missing

Let me make Law Two concrete, because this is where the money is.

Birthday Parties

I watched a fairly high-profile guy teach birthday parties recently. His advice: put a business card in the gift bag, and if the kids loved the class they’ll call you. He then spent most of his time bragging about the party revenue.

That’s a rental business with a karate theme. I don’t care about the party fee. I care about the fifteen qualified prospects sitting on my mat with their parents watching. The missing 5% is a structured, scheduled conversion step built into the party itself — a specific offer made to every guest family before they leave the building, with an appointment set on the spot and a follow-up sequence behind it. Same party. Same cost. Completely different business.

PE Teacher for the Day

This has been one of my core tactics since the early 1980s. Owners get themselves into a gymnasium with thirty kids, teach a great class, hand out a flyer, mention that there’s a special class on Saturday — and then can’t understand why almost nobody shows up.

The missing 5%: a flyer is not a conversion mechanism. You need a specific, high-perceived-value offer that requires the parent to respond, a capture step that puts a name and a phone number in your hands that day, and an appointment-setting call the same evening. Get the contact information or the whole trip was a workout.

Movie Promotions

“You can’t get into a theater. It doesn’t work.” I’ve heard it from consultants who have personally enrolled a fraction of what I’ve enrolled off this one column alone. The missing 5% is usually the approach to the theater management, the on-site capture script, and — above all — treating the promotion as an appointment-setting operation rather than a brand-awareness exercise. Leads are not the product. Appointments are. On a well-run event booth we expect roughly a 90% on-the-spot appointment rate from the leads we capture.

Facebook

Ask an owner what he does for marketing and he’ll say, “We do Facebook.” Ask what that means and you find out he posts pictures on his business page and occasionally clicks “Boost.”

Understand what these platforms are. Google and Facebook are not charities. They are two of the largest advertising businesses in human history. You get free search and a free social feed for the same reason you got free broadcast television — so that you’ll see the ads and, eventually, buy them. There is no meaningful free lunch there.

And once you start boosting, the platform will poke you constantly to spend more for more “reach.” Reach isn’t the goal. Enrollments are. The missing 5% on paid social is almost always audience construction, offer, landing page, and speed of follow-up — not budget.

How Search and Social Actually Differ

People conflate these two and it costs them a fortune.

Google is the modern Yellow Pages. It catches people who are already in the market — they’ve decided to look. Intent is high, volume is limited by how many people in your area are actively searching this month.

Social is closer to a magazine or newspaper ad. You’re interrupting somebody who wasn’t looking. Volume is enormous, intent is low, and the creative has to do far more work.

Then there’s the piece almost everyone misses. Whatever column brought somebody to you — a birthday party, a scout troop, a postcard, a friend — roughly 80% of mothers are going to search your school before they ever contact you. They’re reading your reviews. They’re looking at your website. They’re deciding whether you’re legitimate before you know they exist. That means your search presence isn’t just a lead source. It’s the quality-control checkpoint on every other column in your Parthenon. A school with two Google reviews is quietly leaking enrollments out of every offline campaign it runs.

The Math That Justifies All Twenty Columns

Owners underinvest in marketing because they’re measuring cost instead of return. Let’s do the arithmetic.

A well-coached school enrolls new students at $347–$397 a month. Call it $375. A student who progresses through a full Black Belt program is worth somewhere in the range of $6,000–$7,000 in lifetime value. Acquisition, done properly across a diversified Parthenon, runs somewhere between $150 and $300 per enrollment.

Spend $300 to produce $7,000. That’s better than twenty to one on the top line, and my clients run roughly 50% to the bottom line, so it’s still around ten to one net. I will make that trade every single day and twice on Saturday.

Now run it at industry-average economics. A cardio-kickboxing membership at $75 a month with a three-month average tenure is worth $225. Spend $300 to acquire a $225 student and you’ve lost seventy-five dollars for the privilege of doing the work. That owner isn’t wrong to be terrified of a marketing budget. His pricing and retention have made marketing mathematically irrational.

This is the hidden reason the industry doesn’t market. It isn’t laziness. It’s that at $140–$185 a month with 5% monthly attrition, the numbers genuinely don’t work — so owners retreat to “word of mouth,” which isn’t marketing at all. It’s waiting.

The Two Benchmarks That Tell You the Truth

You cannot judge your marketing without benchmarks, and most owners have none because their entire frame of reference is other struggling schools in their own town. Big fish, small pond, wrong pond.

Benchmark One: Replacement Load

Take your active count. Take your average monthly enrollments over the last twelve months. If your active count is flat, then every enrollment you produced was consumed replacing a dropout.

I had this conversation with an owner who told me his retention was excellent — “we’re not losing anybody.” He had 180 students and was averaging ten to fifteen enrollments a month. So I walked him through it: fifteen a month is 180 students a year. You started the year at 180 and you’re still at 180. You replaced your entire student body. You should have 360.

He genuinely didn’t know, because his classes still looked full. Full classes with different faces feels identical to full classes with the same faces — right up until you look at the math.

Industry attrition runs 3–5% a month, and plenty of schools are at 7–10% without knowing it. Well-coached schools target below 2%. Consider a 300-student school doing 20 enrollments a month and staying flat: that’s a 6.7% monthly dropout rate. Get that same school to 2% and it loses six a month instead of twenty. Same marketing, same staff, same building — and it now grows by fourteen students a month, about 168 a year, purely from plugging the drain.

That’s why the Parthenon has renewal and retention columns in it. Growth is a subtraction problem before it’s an addition problem. If you want the deeper treatment of that side of the equation, start with our student retention resources.

Benchmark Two: Revenue Per Student

This one separates the industry into two populations, and the gap is brutal.

Two schools, 200 active students each. School A grosses $20,000 a month — $100 per student. School B grosses $50,000 — $250 per student. Same building size, same class schedule, roughly the same rent, roughly the same instructor hours. The incremental $30,000 is almost entirely net, because the expense base barely moves.

School A’s owner nets maybe $4,000 and calls himself a professional. School B’s owner nets $25,000–$30,000, pays staff 20% above anything else they could earn locally, and still funds a serious marketing budget. Nothing about the martial arts is different. The strategy is different.

And here’s the part that should sting: 250 students at $375 a month is $93,750 — a seven-figure school. A million dollars a year is $83,333 a month. That is not an exotic number. It’s 222 students paying what a good school charges. Most owners have already done the hard part; they’re just monetizing it at a third of its value.

Building Your Parthenon in the Next 90 Days

Don’t try to launch twenty columns Monday. Build them in tranches and make each one permanent before you add the next.

Inventory what you already have. Write down every activity that produced a lead in the last ninety days. Most owners discover they have three or four columns, not twenty. That’s your baseline.

Fix the checkpoint first. Google Business Profile, website, and reviews. Every other column funnels through this. Two weeks of work, permanent leverage.

Add four internal columns. Renewals, buddy events, family add-ons, reactivation. They cost almost nothing and they pay immediately.

Add four outreach columns. Two schools or daycares, one employer or wellness program, one church or scout organization. Book them on a calendar with dates, not intentions.

Add four event columns. One live booth, one movie or seasonal promotion, birthday parties restructured for conversion, one in-school event families invite guests to.

Add the paid and follow-up columns. Search, social, retargeting, and a multi-touch follow-up sequence combining text, email, and live calls.

Score every column monthly. Leads, appointments, shows, enrollments, cost per enrollment. A column that generates leads but no enrollments doesn’t have a marketing problem — it has a 5% problem, and it belongs on your fix list, not your kill list.

One warning about step seven. Never dismantle a column because a month was slow. Columns have seasons. The elementary school column is strongest in late summer and again in January. The event column peaks around holidays and blockbuster weekends. The whole point of the Parthenon is that the columns take turns carrying the roof.

The Real Reason Owners Stay Stuck

It isn’t information. Almost everything I’ve described here has been public for decades.

It’s the peer group. If everybody you talk to is running a 180-student school grossing $20,000 a month with 8% attrition, then “okay” looks like a win and you will never build twenty columns, because nobody around you does. You will optimize toward your reference group and your reference group is broke.

I’ve spent my entire career deliberately putting myself in rooms with people operating above me — my own instructors early on, and later mentors outside the industry entirely. Every meaningful jump in my results came from a change of room, not a change of tactic.

The other thing that keeps owners stuck is the strange vow of poverty this industry seems to take. There’s a persistent idea that being commercially serious makes you less of a martial artist. It’s exactly backwards. The professionals who charge properly and market aggressively are the ones who can afford great facilities, full-time staff, and the time to actually develop Black Belts. Between myself, Grand Master Jeff Smith, and Dr. Greg Moody, we’ve enrolled something on the order of a hundred thousand students and produced thousands of high-quality Black Belts. That happened because the businesses were strong, not in spite of it.

A professional athlete gets paid. A professional martial arts instructor should too.

Frequently Asked Questions

Twenty marketing activities a month sounds impossible for a small school. Where do I actually start?

Start with the columns that cost time instead of money, because that’s the resource a small school actually has. Four internal columns — renewals, buddy events, family add-ons, and reactivation of former students — can be running inside two weeks and require no ad budget. Then add two community outreach columns, because a local elementary school or employer costs you a phone call and an afternoon. That’s six columns in a month, and they’ll typically fund the paid columns you add next. The mistake small schools make is starting with the expensive, complicated stuff and quitting when the budget runs out.

How do I know whether a tactic genuinely doesn’t work in my market or I’m just missing the 5%?

Look at where the numbers die. If a tactic produces conversations and contact information but no appointments, your capture and appointment-setting step is broken. If it produces appointments but no shows, your confirmation process is broken. If it produces shows but no enrollments, your intro and enrollment conference is broken. In every one of those cases the tactic worked — it delivered human beings — and the failure is downstream. A tactic has genuinely failed only when it produces no contact with qualified people at all, and in twenty-plus years of coaching that’s rare. Market conditions are almost never the variable. Execution detail almost always is.

Isn’t it more efficient to just get really good at one channel?

It feels efficient, and it’s the single most common way school owners get hurt. Concentration works beautifully until the platform changes its rules, the cost per lead doubles, a competitor outbids you, or the seasonal window closes. I have watched excellent operators lose forty percent of their lead flow in a month because one channel shifted underneath them. Diversification isn’t inefficiency — it’s the price of a business that survives conditions you don’t control. And there’s a compounding bonus: channels make each other work better. A prospect who has already seen you in their child’s school converts on a digital ad at a dramatically higher rate than a cold impression ever will.

Your Next Step

If you’re running three or four columns and wondering why growth is flat, the answer is in this article — but the specific 5% you’re missing in each column is not something you’ll find by guessing. Claim your free Personal Evaluation, a $1,297 value at no cost and no obligation. My team and I will go through your actual numbers, identify which columns you’re missing entirely, and pinpoint the execution detail killing the ones you’re already running. Start here: martial arts school marketing.

And download the free book Six Simple Steps to Add 100 Students at FillYourSchool.com. It’s the fastest way to get the first several columns of your Parthenon standing. If your enrollment conference is where things break down, the enrollment and sales library is your next stop after that.

About the Author

Stephen Oliver, MBA and 10th Degree Black Belt, is the Founder and CEO of Mile High Karate and Martial Arts Wealth Mastery, CEO of NAPMA (National Association of Professional Martial Artists), and Publisher of Martial Arts Professional magazine.
