Sort every marketing method by the currency it actually costs you, cash or labor. Own the depth-of-contact ladder inside each one. Run your ratios backward from the enrollments you need. Then take the handoff to a live human being instead of blaming your agency. What follows is deliberately narrower. I&#8217;m not going to re-list the six steps \u2014 live events, community outreach, referrals, Facebook, Google, and follow-up. You already know the list. I&#8217;m going to give you the machinery underneath it: how I decide what goes on the calendar this month, in what order, at what expected yield, and who touches the lead when it lands.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Everybody Knows the Steps. Almost Nobody Can Build the Plan.<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">I&#8217;ve been in this business since 1975. I opened my first Denver school straight out of Georgetown with $10,000 my father loaned me and a pocket full of credit cards, and I had five locations running inside 18 months. By 1985, at 25 years old, we were past 2,500 active students and a million dollars a year \u2014 which in today&#8217;s dollars is something like three to three and a half million. I wrote the first book on internet marketing for martial arts schools in 1999, back when AltaVista was the number one search engine and Yahoo was the leading directory.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I tell you that for one reason: the tools changed completely and the mechanics didn&#8217;t change at all. What&#8217;s working on Facebook changes every couple of months. What&#8217;s working on Google changes every couple of months. I&#8217;ve gone from hating Facebook to loving Facebook to being frustrated with Facebook, in cycles. Meanwhile, almost everything I did to enroll thousands of students in the mid-80s still works \u2014 and in most cases it works <em>better<\/em> now, because everybody else quit doing it. It has become so easy to hire an agency and watch leads drip into a spreadsheet that most owners have stopped doing anything that requires leaving the building. That is the surest route to mediocrity I know.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So the problem isn&#8217;t information. Every school owner reading this can recite the six steps. The problem is that when you sit down on the first of the month with a blank calendar, you have no method for deciding what actually goes on it. You default to whatever you did last month, plus whatever your agency is running, plus a vague intention to &#8220;do more community outreach.&#8221; Then you get to the 28th, you&#8217;re eleven enrollments short, and you conclude that marketing doesn&#8217;t work anymore.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">SORT is the method I use to fill that calendar. Four moves, in order:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li><strong>S \u2014 Sort by currency.<\/strong> Every method costs you money, labor, or both. Map them on two axes before you pick anything.<\/li><li><strong>O \u2014 Own the depth ladder.<\/strong> Inside every method there are five or six rungs of human contact. The rung you stop on determines your yield, not the method itself.<\/li><li><strong>R \u2014 Run the math backward.<\/strong> Start from enrollments needed, apply pessimistic ratios, and count how many activities that requires.<\/li><li><strong>T \u2014 Take the handoff.<\/strong> Every lead has to reach a human voice. Wherever the handoff happens is where the money gets lost.<\/li><\/ul>\n\n\n\n<h2 class=\"wp-block-heading\">S \u2014 Sort Every Method by the Currency It Costs You<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s how I&#8217;ve thought about marketing for forty years, and it fits on a napkin. Draw two axes. Horizontal is money \u2014 how much cash you hand somebody else to buy media. Vertical is labor \u2014 how many human hours you or your staff burn to make it happen. Now plot every marketing method you&#8217;ve ever heard of. You get four quadrants, and each quadrant belongs to a different kind of school at a different stage.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Quadrant 1: Low Money, Low Labor \u2014 The Free Baseline<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Signage. A-frames out front. Banners. Window graphics. Rack cards in the coffee shop. Lead boxes. Bandit signs. Walk-ins and drive-by traffic. Referral events, once you have the students to fill them.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">None of these will build a school. All of them should be running anyway, because the cost is nearly zero and the return is not. My rule on this quadrant is simple: it&#8217;s not enough traffic to matter, but it&#8217;s enough traffic to be worth the twenty minutes. Do it once, correctly, and stop thinking about it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The important footnote is referrals. Referral events are the highest-margin lead source in the business \u2014 and they require critical mass. If you have 40 students, what exactly are you going to do? A buddy day with 40 students produces a rounding error. I&#8217;ve done a lot of turnarounds on my own schools over the years, and in every single startup or turnaround under 100 students, I spent essentially zero time on referral programs. It&#8217;s not that they don&#8217;t work. It&#8217;s that the denominator is too small. At 300 students with attrition under 2% a month, that same referral system reliably hands me six, seven, eight enrollments a month with almost no cash outlay. Same tactic, completely different economics, purely because of size.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Quadrant 2: High Money, Low Labor \u2014 Buying Reach<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Cold direct mail. Every Door Direct. Targeted lists. Marriage mail \u2014 the shared envelope of coupons that lands in every mailbox in the ZIP code. Spot television. Full-page newspaper. Banner ads on your local paper&#8217;s website.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">When I had six schools running, I was spending a fortune here, and the labor was almost nil. I built a set of newspaper ads in the basement of my condo building in Virginia before I ever moved to Denver, and I ran those same ads for three years and did roughly 3,000 enrollments off them. That&#8217;s the profile of this quadrant: heavy up-front creative work, then it runs. You buy the media and go teach class.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">These channels are diminished but not dead. The Sunday paper that used to hit 800,000 households in my market is a shadow of itself. But marriage mail with the food coupons is still one of the most effective single things I ever did in print. The mistake owners make is declaring a channel dead because it&#8217;s <em>smaller<\/em>, when smaller and cheaper can still be perfectly profitable. Don&#8217;t kill a channel on vibes. Kill it on cost per enrollment.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Quadrant 3: High Labor, Low Money \u2014 Where Small Schools Win<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Elementary school outreach. PE-teacher-for-the-day. School enrichment programs. Character-development field trips. Corporate outreach if you&#8217;re an adult-market school. Live event booths \u2014 festivals, fairs, Fourth of July, back-to-school nights. Movie theater promotions when a martial arts film lands.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This quadrant is where an under-resourced school should live, and it&#8217;s the quadrant everyone abandoned. One of the best turnarounds I ever did in my own organization was 480 enrollments in a stretch of months, with a peak month around 36 enrollments in a single day, and it was all elementary school outreach \u2014 PE teacher for the day followed by a school enrichment program. There were summers where a bus pulled up to my school every hour on the hour, kids getting off with permission slips and contact information already in hand.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The reason this still outperforms is what Dan Kennedy calls <em>marketing in a vacuum<\/em>. When I ran a full-page Yellow Pages ad, everyone who called had already decided to shop martial arts and was working down the list. Those were the flakiest leads I ever bought. Today the equivalent is the local moms&#8217; Facebook group where somebody posts &#8220;I need a karate school for my five-year-old&#8221; and twenty-five schools descend like vultures with the same special. If I&#8217;m in front of 500 kids in an elementary school gym, or I&#8217;m the booth at the community festival, I&#8217;m reaching that family <em>before<\/em> they&#8217;ve started shopping anybody. I&#8217;m not fighting fifteen schools for the same click.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Quadrant 4: Money AND Labor \u2014 Facebook and Google<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">People are always surprised I put paid social and pay-per-click in the expensive-and-laborious corner. Here&#8217;s why. When I bought Yellow Pages, we spent real time crafting the ad, and then it sat there for eighteen months. With Google you may be rewriting ads a couple of times a month. With Facebook, creative burns out faster than that, and you&#8217;re adjusting targeting on top of it. Somebody has to log in weekly at minimum \u2014 realistically daily \u2014 and watch cost per lead, click-through, frequency, and spend pacing.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s why I tell owners to use an agency here rather than doing it themselves. There are several I know that are genuinely good at it. What I won&#8217;t let you do is hire an agency, run one channel, and call that a marketing plan. If I want 100 leads a month, paid social might reliably give me 25, 40, sometimes 50 or 60 of them. It will not give me all 100, and if it&#8217;s the only thing you&#8217;re doing, the leads also skew flakier \u2014 because nobody has spoken to a human being at any point in the process.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The Sorting Rule: Which Currency Do You Actually Have?<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Now the whole point of the grid. Look at your bank balance and your calendar and answer one question: <em>which currency do I have more of right now?<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Under 100 students, you almost certainly have labor and not cash. So you live in Quadrant 3, you keep Quadrant 1 running as a baseline, and you buy a modest amount of Quadrant 4 through an agency. When I did startups, my split was brutal and it worked: roughly twelve hours a day on marketing and three to five hours a day actually running the school. A small number of hours doing intros, enrollments, and teaching. A very large number of hours out in the community.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Above 100 students \u2014 which in a properly priced school at $347 to $397 a month should be a $30,000 to $40,000 monthly operation \u2014 you now have cash flow, and cash flow buys you a choice. You can move into Quadrant 2. Or, better, you can do what the big schools do: <strong>hire people to perform the labor-intensive stuff.<\/strong> When the first Karate Kid hit, I had thirteen booths running the same weekend. I wasn&#8217;t standing in any of them. I had staff in all thirteen. The cost of that campaign wasn&#8217;t the booth fee \u2014 it was payroll. That&#8217;s the whole trick of scaling grassroots marketing. You don&#8217;t outgrow Quadrant 3. You staff it.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">O \u2014 Own the Depth Ladder Inside Every Method<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">This is the part almost nobody teaches, and it&#8217;s the difference between a school talk that produces nothing and a school talk that produces 33 enrollments.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The method is not the variable. The <em>depth of human contact<\/em> inside the method is the variable. Two schools can both say &#8220;we do elementary school outreach&#8221; and have results that differ by a factor of twenty, because one of them is standing on rung two and the other is standing on rung six.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The Six Rungs of School Outreach<\/h3>\n\n\n\n<ul class=\"wp-block-list\"><li><strong>Rung 1 \u2014 The demo.<\/strong> You take a couple of kids into the gymnasium and break some boards. That is entertainment. It produces nothing.<\/li><li><strong>Rung 2 \u2014 The speech.<\/strong> You do a character talk to one classroom. Marginally better. Still entertainment.<\/li><li><strong>Rung 3 \u2014 The speech plus passes.<\/strong> Now there&#8217;s an offer attached. Better again, but you&#8217;re handing paper to children and hoping it survives the backpack.<\/li><li><strong>Rung 4 \u2014 Permission slips.<\/strong> Now you have parent name, address, phone, and email \u2014 before the event. This is the rung where outreach stops being a hobby.<\/li><li><strong>Rung 5 \u2014 You teach a class.<\/strong> Experiential, not observational. The kid <em>did<\/em> martial arts with you. Now they go home and ask.<\/li><li><strong>Rung 6 \u2014 You teach the kids with the parents present, talk to the parents while the kids are on the floor, and book the appointment on the spot.<\/strong> That&#8217;s the ceiling.<\/li><\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Rung 6 is hard to engineer inside a school day, which is why back-to-school nights, family nights, and character-development field trips matter so much \u2014 those are the formats where parents are physically present. I&#8217;ve had schools produce as many as 450 appointments in a single week off back-to-school events, precisely because the parent was standing right there.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The Permission Slip Is the Whole Machine<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Let me give you the actual math, because this single mechanic is worth more than most of what gets sold as marketing training.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I go into a school and I&#8217;m going to teach 500 kids. Ahead of time, permission slips go home. Return rate runs 75 to 85 percent, so call it 400 slips back with parent name, address, and phone number. On that slip is a checkbox: <em>All kids participating today will receive two free weeks of lessons and a free uniform. If you&#8217;re interested, check yes.<\/em> Roughly 60 percent check yes. That&#8217;s 240 families who have given me explicit permission to call them.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now I have three distinct follow-up tracks off one event:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li><strong>All 400<\/strong> get direct mail. Nobody has ever complained about mail.<\/li><li><strong>All 400<\/strong> get email, and get retargeted online.<\/li><li><strong>The 240 who checked yes<\/strong> get outbound phone calls to book appointments.<\/li><\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">That checkbox does something people miss entirely. Over the years, the only time an elementary school ever got angry with us was when we were interrupting families at dinner about an offer they&#8217;d never expressed interest in. The permission checkbox eliminated the blowback, which meant we got invited back \u2014 and the schools you get invited back to year after year are the ones that produce compounding numbers. One event isn&#8217;t a campaign. A relationship with a building full of 500 families, renewed annually, is an asset.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The Same Ladder Applies to Booths and Live Events<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">A booth where you collect names in a fishbowl is rung three. A booth where staff are actively engaging families, running an activity, and setting an appointment time on a printed card with a specific date is rung six. I&#8217;ve had members produce 75 appointments off a single Fourth of July event and better than 70 appointments in a day at other live events \u2014 and the difference between those and the guy who got eleven names is never the event. It&#8217;s the rung.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Before you add a new marketing method, ask whether you&#8217;re actually running the ones you have at full depth. Most schools don&#8217;t need a seventh channel. They need to climb two rungs on the three channels they already have.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">R \u2014 Run the Math Backward, From the Worst Case<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s the discipline that separates a marketing plan from a marketing wish. You do not start with activities and hope they add up. You start with the enrollment number and work backward through known ratios \u2014 and you use your <em>worst-case<\/em> ratios, not your best month ever.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The Two Ratio Chains You Have to Know Cold<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Every channel has its own chain, and they are wildly different. Two examples I can quote in my sleep:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Paid social chain.<\/strong> 100 leads in. About 50 percent convert to a booked appointment. About 75 percent of those show. Half or better of the shows enroll. So: 100 leads \u2192 50 appointments \u2192 37 intros \u2192 18 or 19 enrollments.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Live event booth chain.<\/strong> 100 leads in. Because you&#8217;re standing in front of them, 75 to 90 percent will make an appointment right there. But show rate collapses \u2014 75 appointments might yield 30 intros. Of those, 12 to 17 enroll.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Look at what that tells you. Booth leads book at nearly double the rate and show at less than half the rate. Net enrollments per 100 leads land in the same neighborhood. But the <em>currency profile<\/em> is completely different \u2014 one is cash-heavy and hands-off, the other is labor-heavy and cheap. That&#8217;s why the S step and the R step have to be done together. You choose the chain that matches the currency you have.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Worked Example: Twenty Enrollments a Month<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Say your target is 20 enrollments this month. At $375 a month in tuition \u2014 the representative figure for a properly priced school \u2014 those 20 students add $7,500 in new monthly billing. That&#8217;s the number you&#8217;re buying.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Working backward on pessimistic ratios, 20 enrollments needs roughly 110 to 130 raw leads, which means somewhere around 55 to 65 booked appointments and 40-odd intros on the floor. Now, no single channel is going to hand you 130 leads. Paid social might give you 40 or 50. That leaves 80 or more to be produced by everything else \u2014 outreach, events, referrals, search, signage, mail.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Which is the origin of the crudest rule I&#8217;ve got, and the most reliable: <strong>if you want 20 enrollments a month, have 20 things going on.<\/strong> Not one thing done twenty times. Twenty distinct activities on the calendar, each with a name, a date, an owner, and an expected yield. Write best case and worst case next to each one, then build the plan off the worst case column. If the worst case column adds to 20, you&#8217;ll hit 20. If it adds to 11, you already know how this month ends and it&#8217;s the 3rd.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">What You&#8217;re Allowed to Spend<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">The benchmark I hold schools to is <strong>$150 to $300 per enrollment<\/strong>, all-in \u2014 ad spend plus the staff time you burned generating and working the lead. At 20 enrollments, that&#8217;s a $3,000 to $6,000 monthly acquisition budget against $7,500 in new monthly billing added. You&#8217;ve bought back your entire acquisition cost inside the first month of tuition, and you still have the down payment.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now look at the back end. A well-coached school runs attrition under 2 percent a month, which puts average tenure well north of three years. On $375 a month that&#8217;s $13,500-plus in tuition per student, before renewals, before pro shop, before testing. Against $250 to acquire. Those are extraordinary economics \u2014 which is exactly why the other half of the equation matters so much: <strong>it costs five to seven times more to acquire a new student than to retain one you already have.<\/strong> If your back door is open, the SORT Method just fills a bucket with a hole in it. Marketing is the accelerator. Retention is the transmission. You need both, which is why I&#8217;d send you to my material on <a href=\"https:\/\/martialartswealth.com\/go\/grow\/martial-arts-school-growth\/\">martial arts school growth<\/a> before you spend another dollar on leads.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">T \u2014 Take the Handoff. That&#8217;s Where the Money Dies.<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">When I talk to the good agencies in this industry \u2014 and I know several who do excellent work \u2014 they all describe the same problem. They generate a lead, they carry it to whatever point their scope ends, they hand it off, the client mishandles it, and the client blames them. <strong>Wherever the handoff happens is the point at which it gets screwed up.<\/strong> Every time.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">A Landing Page Is Not a Human Being<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s the specific failure. You run an offer, somebody clicks, they self-schedule their own appointment on your calendar app, and it drops into your CRM looking like a real appointment. It is not a real appointment. Nobody has spoken to anybody. A landing page, a funnel, a booking widget, an autoresponder sequence \u2014 none of it replaces a human voice talking to a human voice.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This is the number one reason schools tell me adult prospects don&#8217;t show up. They&#8217;ll say 95 percent of adults who book on the calendar never walk in and never return a call. Of course they don&#8217;t. There was no relationship formed, no commitment made to a person, no reason to feel accountable to a website. Kids&#8217; programs mask this because a parent who booked is usually more committed. Adults booking for themselves will ghost a form every single time.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">My rule: <strong>from digital, get to offline as fast as humanly possible.<\/strong> Lead comes in, a human calls within minutes, confirms the appointment by voice, and confirms again by voice the day before. If you can&#8217;t reach them by phone \u2014 and increasingly you can&#8217;t, because nobody answers an unknown number anymore \u2014 then the next most productive channel is something physical landing in their mailbox. People don&#8217;t print an email and stick it to the refrigerator. When I ran full-page newspaper ads, prospects would show up and tell me they&#8217;d had seven of my ads stuck to the fridge before they finally called. Tangible beats digital for staying power, every time.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">And Run It in Reverse, Too<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">The loop closes both directions. When a lead comes from offline \u2014 a booth, a birthday party, a school event \u2014 I immediately push them <em>into<\/em> the online systems. Retarget them on Facebook. Retarget them on Google. Sequential autoresponder email, sequential text, sequential voicemail drops, sequential direct mail. And then still pick up the phone.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I use every piece of technology you can name. What I don&#8217;t do is let the technology become a substitute for the conversation. Automation is a net you put underneath the human contact so nothing falls through. It is not a replacement for the human contact, and the schools that treat it that way generate impressive lead counts and disappointing enrollment counts. If your show rate and close rate are the bottleneck rather than lead volume, the fix isn&#8217;t more marketing \u2014 it&#8217;s in my <a href=\"https:\/\/martialartswealth.com\/go\/grow\/sales-enrollment\/\">sales and enrollment<\/a> material.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Cash Architecture That Keeps the Whole Thing Funded<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">One more layer, because the SORT Method costs money to run and I&#8217;ve watched too many owners fund it the wrong way and blow themselves up.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Your monthly billing \u2014 the recurring tuition on your books \u2014 should at minimum cover everything: your salary, payroll, rent, all of it. Preferably a great deal more. In a healthy school, that recurring billing is 50 to 60 percent of gross revenue. The other 40 to 50 percent comes from down payments on new enrollments, down payments on renewals, and paid-in-fulls <em>on renewals only<\/em>.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Structurally, that means: new students come in on a 12-month Trial Enrollment \u2014 framed correctly, as the school evaluating whether the student is a fit for the full black belt program \u2014 with $500 to $600 or more down and monthly tuition after that. Then in two, three, four months I&#8217;m renewing them into a longer black belt program anyway. On <em>that<\/em> renewal, my rule of thumb was always that they either increase their monthly payment by 50 to 100 percent, or they pay cash and I give them a modest incentive for it. About a third choose cash. I&#8217;ve taken renewal checks over $30,000 more times than I can count \u2014 but only on renewals, and only as a portion of the total.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The trap \u2014 and it comes back around every eight or ten years with a new name attached \u2014 is the cash-out model. A consultant shows up with strong sales systems and no marketing systems and teaches you to cash everybody out on the front end. For three or four months you have the highest gross of your life. You buy the watch, you buy the car. Then it falls off a cliff, because you&#8217;ve collected everybody&#8217;s money and you have no flow of new people coming in the door. I built my coaching practice in the 1980s largely rescuing owners from exactly that, and I&#8217;m getting that same flow of rescue calls today. One owner I spoke with recently had watched his gross fall by half since he started paying a consultant a grand a month for that advice.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s the underlying truth: if you had 100 intros a month walking in, you could get away with cashing people out. What you can never get away with is bad service, bad retention, and cashing people out. My schools have been in the same community for over forty years. You can run that play for three or four years. Sooner or later, no matter how big the market is, everybody knows what you are.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Sequencing SORT at Your Current Size<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Under 100 students: Quadrant 3 is your life. Run outreach and live events at rung 5 or 6, keep the Quadrant 1 baseline in place, buy a modest paid-social program through a competent agency, and do not waste a minute building a referral program you don&#8217;t have the students to feed. Work the hours. There&#8217;s no substitute at this stage \u2014 either you fund the school with cash in the bank or you fund it with labor, and most of us fund it with labor.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">At 100 to 300 students \u2014 call it $37,500 a month at $375 tuition and climbing \u2014 you now have cash flow, and your job changes. Turn cash into labor by hiring people to run booths and school events. Turn on the referral engine, because now the denominator supports it. Add Quadrant 2 selectively and measure it strictly on cost per enrollment.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Above 300 students, on the road to $83,333 a month and the million-dollar mark, the constraint stops being lead flow and starts being management. Can you get other people to reliably execute the things you know work? That was my problem by my mid-twenties. I wasn&#8217;t short on tactics. I was short on people who&#8217;d run them at rung 6 when I wasn&#8217;t watching.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And one thing that holds at every size: it isn&#8217;t hard to be the best school in your city. Most owners in this industry genuinely don&#8217;t understand marketing. Plenty of schools that had 150 students before 2020 are still sitting at 20 or 30 because they never rebuilt their outreach. You don&#8217;t have to out-think a genius. You have to actually run the plan.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Frequently Asked Questions<\/h2>\n\n\n\n<h3 class=\"wp-block-heading\">How many marketing activities should I run at once?<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Match the activity count to your enrollment goal \u2014 if you want 20 enrollments this month, put roughly 20 distinct activities on the calendar. Not one tactic repeated twenty times; twenty different named events, campaigns, and outreach efforts, each with a date, an owner, and a projected yield. Then plan off the worst-case column, not the best case. Relying on organic search and a single agency&#8217;s paid social will not carry you from 50 to 300 students, and it won&#8217;t hold you at 300 either.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">What should it cost me to enroll one new student?<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Budget $150 to $300 per enrollment, counting both ad spend and the staff hours consumed working the lead. At $375 monthly tuition, that cost is recovered inside the first month of billing, before you count the down payment. Just remember the other side of the ledger: acquiring a new student costs five to seven times what it costs to retain an existing one. If your attrition is running at the industry-typical 3 to 5 percent a month rather than under 2 percent, fix retention before you scale spend \u2014 otherwise you&#8217;re buying students to replace the ones leaving.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Why do adult prospects book appointments and never show up?<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Because no human being ever spoke to them. A lead that self-schedules through a landing page has formed no relationship and made no commitment to a person \u2014 only to a calendar widget. Fix it by driving from online to offline immediately: a live phone call within minutes of the opt-in, a voice confirmation the day before, and something physical in the mailbox as backup. Automation should be the safety net underneath human contact, never the substitute for it.
