It&#8217;s a retention question wearing a scheduling costume. For the broader system this sits inside, start with my <a href=\"https:\/\/martialartswealth.com\/go\/grow\/student-retention\/\">student retention pillar<\/a>.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The December Problem Nobody Actually Prices Out<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s what actually happens. You look at the calendar, you see Christmas and New Year&#8217;s land mid-week, and you think: I&#8217;ll just close for a couple of weeks. Everyone&#8217;s traveling anyway. Then January arrives, your active count is down eight percent, and you spend two months clawing back to November&#8217;s number. Grandmaster Jeff Smith tried the two-week shutdown once \u2014 students fell out of the habit of coming, the active count cratered, and it took two months to recover. He never did it again.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Let me give you the numbers, because almost nobody prices this out. Take a school with 250 students at $375 a month \u2014 that&#8217;s $93,750 a month, comfortably past the $83,333 a month you need for a seven-figure year. A well-coached school runs under 2% monthly attrition. At 2%, average student tenure is 50 months, which is roughly $18,750 of gross lifetime value per enrollment. Let attrition drift to 4% \u2014 which is where most schools live \u2014 and average tenure collapses to 25 months and $9,375. You didn&#8217;t lose a couple of students. You cut the value of every single enrollment in half.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now apply that to the holidays. If a two-week shutdown costs you an extra 20 students across December and January \u2014 students who&#8217;d have stayed if they&#8217;d never broken the habit \u2014 that&#8217;s $7,500 a month gone, $90,000 annualized. And replacing them isn&#8217;t free: a new student costs five to seven times more to acquire than to retain, figure $150 to $300 per enrollment in ad spend and staff time. You&#8217;re spending $3,000 to $6,000 to refill seats you gave away by closing the doors. That&#8217;s the real cost of &#8220;we&#8217;ll just be closed for a couple of weeks.&#8221;<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The TETHER Framework<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">A tether isn&#8217;t a cage. It&#8217;s a line that keeps something connected while it moves around. That&#8217;s exactly what you need in December: your students <em>are<\/em> going to travel and they <em>are<\/em> going to miss classes, and nothing on your schedule will change that. Some are with the other parent in another state. Some are at grandma&#8217;s. Some are at the movies \u2014 the day after Christmas is the biggest shopping day of the year, and the theme parks and ski resorts are so packed they&#8217;ve started surge-pricing that week. You are not out-scheduling that.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">What you can do is keep a line on every one of them. Six moves:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li><strong>T \u2014 Target the Return Date.<\/strong> Every student leaves with a specific class they are booked into on a specific day.<\/li><li><strong>E \u2014 Earn the Time Off.<\/strong> Staff vacation is bought with renewal counts and cash numbers, not requested with a form.<\/li><li><strong>T \u2014 Turn the Dead Week Into the Best Week.<\/strong> Special-topic classes people will drive across town for.<\/li><li><strong>H \u2014 Hold the Renewal Line.<\/strong> &#8220;We&#8217;ll go year by year&#8221; gets solved now, not in the spring.<\/li><li><strong>E \u2014 Extend Into Employers.<\/strong> December is the single easiest month of the year to get a gift certificate into a stranger&#8217;s hands.<\/li><li><strong>R \u2014 Refuse the Open End.<\/strong> No conversation in your school ends without the next conversation on the calendar.<\/li><\/ul>\n\n\n\n<h2 class=\"wp-block-heading\">T \u2014 Target the Return Date<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">This is the highest-leverage thing on the list and it costs you nothing but discipline. Between roughly December 1st and December 15th, every single student in your school gets a short progress conversation. Not a thirty-minute sit-down. Ninety seconds on the edge of the mat.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The 90-Second Holiday Progress Check<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Four questions, in this order, and you write the answers down:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>&#8220;Here&#8217;s where you are on your material and here&#8217;s what&#8217;s left before your next test.&#8221; (Progress update \u2014 this is the part that makes the rest of it feel like coaching instead of collections.)<\/li><li>&#8220;Are you traveling over the holidays? What days are you gone?&#8221;<\/li><li>&#8220;What day are you back in town?&#8221;<\/li><li>&#8220;Great \u2014 I&#8217;m putting you in the 5:45 on the 3rd. That&#8217;s your first class back. I&#8217;ll see you there.&#8221;<\/li><\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">That fourth line is the tether. A student who has been told &#8220;we&#8217;ll see you when you get back&#8221; has been given permission to drift. A student who is booked into the Saturday 11:45 on January 3rd has an appointment. Those are completely different psychological objects, and the difference between them shows up in your February active count.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Then build a follow-up list from those notes. If eleven students told you they&#8217;re back on the 2nd and four aren&#8217;t on the mat on the 5th, those four get a call on the 5th \u2014 not a &#8220;we miss you&#8221; email on the 20th. You already know who&#8217;s supposed to be where. Use it.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Why the Testing Calendar Is Your Best Tether<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Owners get academic about this and tie themselves in knots. &#8220;If I&#8217;m testing every two months and they miss three weeks, does the whole cycle shift? Should I run year-round semesters?&#8221; You&#8217;re overcomplicating it. Your students are going to miss a week or two in the summer and a decent chunk between the 15th and the new year. That&#8217;s a permanent feature of the calendar, not an emergency. Make the next test two months and two weeks out instead of two months out, and get on with your life.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">What matters isn&#8217;t the arithmetic \u2014 it&#8217;s that every student walks out in December knowing <em>exactly<\/em> when their next test is and how many classes they need between now and then. A specific date in February is a rope. &#8220;We&#8217;ll figure out testing in the new year&#8221; is nothing at all.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">One more thing: don&#8217;t use December to sprint ahead in curriculum. Give the handful of students who show up a three-week head start on new material and you&#8217;ve created two problems \u2014 the travelers come back behind, and the ones who stayed are bored to death in January reviewing what they already learned. Which is exactly why the third letter of this framework exists.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">E \u2014 Earn the Time Off<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">I&#8217;ll be blunt about where I land on this, because Grandmaster Smith and I have argued it for thirty years and we land in different places for good reasons.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">My full-time staff were on a percentage, compensated for results. And in a martial arts school, some weeks are thirty hours and some are seventy. Every time I acquiesced to forty-hour-week thinking \u2014 closing Saturdays because somebody wanted a full weekend, rotating five-day schedules across a six-day operation \u2014 it was a mess. Not once did it improve the business.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So instead of handing out &#8220;you get three weeks of vacation,&#8221; I organized the year. I decided in advance <em>when<\/em> the school could afford to be light, then made that time something the team bought with performance. Because if you just say &#8220;everybody gets three weeks,&#8221; inevitably they all want the first two weeks of September or the middle of April \u2014 your two peak enrollment windows. Now you&#8217;re running your biggest months short-handed. That&#8217;s a self-inflicted wound.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The Two-Bucket Bonus: Cash and Calendar<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s the structure. Two separate goals, two separate rewards.<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li><strong>Bucket one \u2014 days off, earned on renewals.<\/strong> Count how many students are eligible to renew or upgrade in the fourth quarter. If 50 are eligible, my benchmark is 75% \u2014 so 37 or more. Hit 37, the team gets the full holiday block off. Miss it, you&#8217;re working the week between Christmas and New Year&#8217;s, and you&#8217;re working it on renewals.<\/li><li><strong>Bucket two \u2014 cash, earned on collections.<\/strong> A hard December cash number, with a bonus on top of the normal percentage for hitting it. I wanted my managers walking into the holidays with four or five thousand dollars of bonus money in their pocket \u2014 enough to book a real trip, go home for the holidays, do something. They come back in January refreshed and hungry instead of tired and broke.<\/li><\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Notice what that does. The staff member who wants time off now has a reason to chase every renewal in the building in the first three weeks of December \u2014 the exact behavior that fixes your January. You&#8217;ve aligned their vacation with your retention. Critically, it has to be requested and approved in advance. He isn&#8217;t <em>told<\/em> when someone&#8217;s off; he&#8217;s <em>asked<\/em>. That single detail is what keeps somebody from taking a week during your black belt graduation.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And none of this applies to part-timers. Over the holidays you have a bench most owners forget: black belts home from college, high schoolers on break, former assistants who want extra hours. I could have triple-staffed Christmas week off that pool alone. Use them so your full-timers can actually rest.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The January Reload Week<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s the other half of it, and it&#8217;s the half that separates the schools that explode in January from the schools that limp. The first full week back, we ran training every single day, roughly 10 to 1. Not &#8220;team building.&#8221; Skills:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>Information call \u2014 how you handle the inbound inquiry and set the appointment<\/li><li>First intro \u2014 the trial lesson and the goal-setting conversation<\/li><li>Second intro \u2014 the follow-up lesson<\/li><li>Enrollment conference \u2014 the actual close<\/li><\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Everybody role-plays. Everybody gets corrected. You come out of that week sharp on the exact four conversations that determine your January and February numbers. A school that spends the first week of January in reload mode will out-enroll a school that spends it &#8220;getting back into the swing of things,&#8221; and it isn&#8217;t close.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">T \u2014 Turn the Dead Week Into the Best Week<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">This is Grandmaster Smith&#8217;s contribution and it&#8217;s the single best tactical idea in this entire article. He closes Christmas Eve, Christmas Day, New Year&#8217;s Eve, and New Year&#8217;s Day. That&#8217;s it. Everything else runs.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But the week between Christmas and New Year&#8217;s isn&#8217;t regular curriculum. Every day is a special class. Kids are out of school. They&#8217;re home. They&#8217;re bored out of their skulls three days into a two-week break and the parents are looking for anywhere to send them. So you publish a full week of classes they can&#8217;t get any other time of year.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Building the Special-Class Menu<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Print the whole week out in advance and hand it to every family in early December:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>Nunchaku day<\/li><li>Bo staff day<\/li><li>Board breaking day<\/li><li>Kama day<\/li><li>Throws and takedowns day<\/li><li>Knife and club defense day<\/li><\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Each one runs at three levels \u2014 a basic version, an intermediate version, an advanced version \u2014 so the whole school can participate without you writing six new curricula. Same theme, appropriate complexity.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s the result, and it&#8217;s counterintuitive enough that most owners don&#8217;t believe it until they run it: attendance goes <em>up<\/em>. Students who normally come twice a week come four times, because they want to do all six things. December stopped being his lowest-attendance month and became one of his highest active months of the year. Same building, same students, different programming.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Compare that to the &#8220;family fun class&#8221; \u2014 one combined class a day, mixed ages, no theme, running because you feel like you should be open. Nobody drives across town in holiday traffic for a holding pattern. They&#8217;ll drive across town to break boards.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The One Time Zoom Actually Earns Its Keep<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">I&#8217;m generally done with remote classes and I think most schools should be. We ran the experiment during the pandemic and learned that nobody wants to train martial arts through a screen. There were people in this industry genuinely afraid the smart-mirror home-fitness products would put us all out of business. I said they wouldn&#8217;t, and they didn&#8217;t \u2014 because what we sell is more social than it is technical. If home video instruction actually worked, the mail-order martial arts DVD businesses would have produced a generation of skilled fighters. Instead, almost nobody ever opened the shrink wrap on the second tape. Subscribers stayed subscribed because they forgot to cancel, not because they were learning.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But there&#8217;s one narrow use case where a Zoom option pays for itself: the student who is physically at grandma&#8217;s house for twelve days. Not as instruction. As a tether. Ten minutes of connection so they don&#8217;t fall out of identity as a martial arts student. If you keep a remote option alive for exactly two windows a year \u2014 the holiday break and peak summer travel \u2014 it does real work. Any other time of year, kill it.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">H \u2014 Hold the Renewal Line<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">December is renewal season, and the objection you&#8217;ll hear most is the one that sounds harmless: &#8220;We&#8217;re just going to take it year by year and see if he wants to continue.&#8221;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">One owner got exactly that response from a student who was off to a great start, after running the folder conference, the pre-frame, the whole process. His instinct was to back off and re-approach later. That&#8217;s the wrong instinct, and it&#8217;s the most expensive one in the building. You don&#8217;t reactivate them later \u2014 you work on it now. The moment you accept &#8220;let&#8217;s revisit in the spring,&#8221; you&#8217;ve agreed that continuing is optional and under review. A student whose enrollment is permanently under review quits the first week something else gets scheduled on Tuesdays.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Killing &#8220;We&#8217;ll Just Go Year by Year&#8221;<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s the language, and it hinges on one word: <strong>trial<\/strong>. Top schools don&#8217;t enroll new students on a &#8220;basic program.&#8221; They enroll them on a 12-month <em>Trial Enrollment<\/em> \u2014 framed as the school&#8217;s evaluation of whether this student is a fit for the full black belt program. That framing is doing enormous work, because it makes the year a test the student is taking, not a subscription the parent is renewing.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So the conversation goes:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>&#8220;There really are only two outcomes here. Either he does a year and drops out, or he makes a decision to train to black belt and beyond. I was under the impression he wanted to be a black belt.&#8221;<\/li><li>&#8220;Oh, absolutely, he wants to be a black belt.&#8221;<\/li><li>&#8220;Good. Then there isn&#8217;t a year-at-a-time version of this. The trial enrollment is how we determine whether he qualifies to train to black belt. You decide whether he&#8217;s committed. Then we move into the black belt program or the leadership program.&#8221;<\/li><li>&#8220;Can&#8217;t we just wait and decide at the end of the year?&#8221;<\/li><li>&#8220;You certainly can. I&#8217;d just hate to see you pay several thousand dollars more than you need to. There&#8217;s a significant scholarship for making the decision at white belt, and our tuition goes up at the start of the year.&#8221;<\/li><\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Then the line that closes more renewals than anything else I&#8217;ve ever taught, because it has the enormous advantage of being true: <strong>people who earn a black belt decide they&#8217;re going to be a black belt at white belt. They don&#8217;t decide at brown belt.<\/strong> Nobody ever got there by saying &#8220;let&#8217;s see how much fun it is next month.&#8221;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Watch your tone. Said wrong, that&#8217;s a rude ultimatum and you&#8217;ll lose the family. Said right, it&#8217;s a coach telling a parent the truth about how achievement works. It&#8217;s a binary decision \u2014 yes, I&#8217;m going to be a black belt, or no, I&#8217;m not. There&#8217;s no &#8220;wait and see.&#8221; But you deliver it warmly, and you deliver it as information rather than pressure.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The Pre-Frame That Prevents the Objection Entirely<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">If you&#8217;re hearing &#8220;year by year&#8221; often, the problem isn&#8217;t your renewal script \u2014 it&#8217;s your intro. Every prospect needs to hear this before they ever sign anything: <em>we are a black belt school; everyone starts on a trial program; the only purpose of that program is to find out whether you want to be a black belt.<\/em> The only two programs that exist after the trial are the black belt program and the black belt leadership program, and we put you through a qualifying process to determine which one fits.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The analogy that lands with parents every time: your freshman year of college gives you some real education, but it isn&#8217;t a degree. The trial year gives your child the fundamentals of self-defense and genuine character development. It does not make them a black belt. Do that at the intro and the December renewal conversation is a formality. Skip it and December is a fight.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Renew the People Who Are Actually Showing Up<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Before I opened my first school I spent about six months running a fitness center for a national chain. Their entire upgrade system was &#8220;day sheets&#8221; \u2014 the receipts journal with names and phone numbers. Salespeople cold-called everyone who&#8217;d signed a one-year agreement and tried to talk them into four.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I refused. Instead I stood at the front desk checking ID cards on the way in. Anybody on a one-year deal got sat down right there, in the building, in workout clothes, feeling good about themselves. I did more upgrades in one month than their other 36 salespeople had done in three years combined, and management could not figure out what I was doing. My theory was shockingly complicated: <em>don&#8217;t try to renew somebody who isn&#8217;t using the club.<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s your December renewal strategy in one sentence. Your renewal conversations should happen with students standing in your lobby in the first three weeks of the month, not over text with students who haven&#8217;t been in since Thanksgiving. Rank your eligible list by attendance in the last 30 days and work top-down. The students on the mat will renew at multiples of the students who aren&#8217;t.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">E \u2014 Extend Into Employers<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Now the offense. December is not just a defensive month \u2014 it&#8217;s the single easiest month of the year to put a high-value gift certificate into the hands of a few thousand strangers, at zero cost to you and zero cost to the person handing them out.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Let me kill a myth first. An owner who&#8217;s run an adults-only school for three decades told me none of the community-outreach marketing applies to him because that&#8217;s &#8220;kids stuff.&#8221; It&#8217;s backwards. Every one of those tactics started in the adult market. PE-teacher-for-the-day came from me teaching classes in corporate conference rooms years before I ever walked into an elementary school. When I opened in 1983, my first hundred students were almost entirely single and young-married adults out of the apartment and condo complexes around the school \u2014 a play I lifted from the health club industry, where the salespeople producing 50 deals a month all had one thing in common: a deal with an apartment complex, a condo association, or an employer.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Kids are at school. Adults are at work. That&#8217;s the whole difference. For an adult program your list is: major employers in your radius, residential complexes and HOAs with organized management, businesses that already serve your target customer, and adult leagues. Pull the top employers from your local business journal, or just ask an AI assistant for the largest employers within five miles. Hospital systems have it worst \u2014 clinical staff work brutal hours under enormous stress, and contrary to what you&#8217;d assume, they are not a healthy population.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So use their vocabulary. Not &#8220;self-defense classes.&#8221; Instead: stress management. Conflict resolution and de-escalation. Non-violent resolution of physical confrontations \u2014 which matters enormously in a hospital or a school district. Healthy lifestyle and preventive wellness. Focus and productivity. It&#8217;s the same pitch you make to a parent \u2014 confidence, focus, discipline, healthy habits \u2014 translated into corporate.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The Holiday Gift Certificate Nobody Has to Pay For<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">This is the December play specifically. Employers are looking for things to give employees at the holidays that don&#8217;t hit the budget. You hand them a certificate: one month of training plus a uniform, presented as a $297 value, <strong>courtesy of the employer.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Everybody wins, obviously. The employer looks generous at zero cost. The employee gets something with a real, defensible number attached. You get certificates into hundreds of qualified hands inside your radius. I ran this for years as payroll stuffers with a major employer in my market \u2014 today it&#8217;s the holiday email, the internal newsletter, the benefits portal, the year-end card.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Position it right: &#8220;We do this as a contribution to major local employers. Why? Because for every hundred people we work with, maybe five or ten decide to keep training long-term. That&#8217;s a fine trade for us.&#8221; They&#8217;re braced for you to ask for $5,000 to run ten sessions \u2014 that&#8217;s what everybody else pitches them. You&#8217;re offering the opposite, and it disarms the whole conversation.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Getting in the Door<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Three routes, easiest to boldest.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Through your student body.<\/strong> Always start here. Go through your active roster, your former students, and your personal network and figure out who already works inside the organizations on your list. Every major relationship I ever built \u2014 the professional sports franchises, the big regional chains \u2014 came because a senior executive&#8217;s kid trained with us. That&#8217;s not luck; that&#8217;s just asking.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Through LinkedIn.<\/strong> Search the employer, find the HR director and the wellness or benefits manager, connect, message. Ten minutes of research replaces what used to take a month.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Through the front door.<\/strong> This is what I actually did, because I&#8217;ve always taken the ballsiest path rather than the easiest one. Build a real information packet, walk in, get stopped by the receptionist \u2014 you will \u2014 and say: &#8220;I&#8217;d like to leave this for your HR director about some things we can do cooperatively on stress management, productivity, and employee wellness, and see if I can get fifteen minutes on her calendar.&#8221; Then follow up until you get the meeting. Same principle applies to schools: go bottom-up to the individual PE teacher, not top-down through the district. Approval from the top without enthusiasm at the bottom gets you nothing.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Once you&#8217;re in, run the corporate version of everything that works in a school: an onsite class in their conference room or wellness center \u2014 waivers instead of permission slips, appointments booked on the way in the door \u2014 a booth at their employee family days, and their internal communications carrying your certificates.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">R \u2014 Refuse the Open End<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Sales rule number one in my schools: <strong>you never leave a conversation without the next conversation scheduled.<\/strong> Not &#8220;think it over and let me know.&#8221; Not &#8220;watch this video and we&#8217;ll talk.&#8221; Open-ended things die. Every single one of them.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">One owner described sending a hesitant family home with a testimonial video to watch together \u2014 good instinct, right material \u2014 but nobody set the return appointment. The next morning came a text asking to cancel. The video didn&#8217;t fail. The missing appointment failed.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Two corollaries. First: never run an enrollment conference with one parent when there are two. &#8220;She works evenings, she can never come in&#8221; is not an answer, it&#8217;s the first sentence of a conversation. She works three to nine? Then she&#8217;s free Saturday morning. Ask the question, get the specific, book the time. Second: this applies to your holiday return dates too. &#8220;See you in January&#8221; is an open end. &#8220;You&#8217;re in the 5:45 on the 3rd&#8221; is an appointment.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The Benchmarks That Tell You Where It Broke<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">If you&#8217;re running holiday events \u2014 mall booths, movie premieres, community festivals \u2014 here are the numbers that let you diagnose instead of guess:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>75\u201390% of leads should book an appointment <strong>on the spot<\/strong>, at the table<\/li><li>At least 50% of those appointments should show up<\/li><li>At least 50% of the intros that show should enroll<\/li><\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">So 100 leads becomes 75\u201390 appointments, becomes roughly 40 intros, becomes 20 enrollments. At $375 a month with sub-2% attrition, those 20 enrollments carry something on the order of $375,000 in gross lifetime value. That&#8217;s what a well-run holiday event is worth, and it&#8217;s why &#8220;we got 27 leads and one showed up&#8221; needs to be treated as a fixable process failure rather than bad luck.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Diagnose by stage. Low on-the-spot appointment rate is a scripting problem at the table. Low show rate is one of three things: a weak relationship built in the 90 seconds you had them, thin material left in their hands, or no follow-up sequence between appointment and intro. The lazy version is a business card with a time scribbled on the back. The version that works is a 16-page piece about the program plus text, email, a live call, and something in the mail before the appointment.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">And Don&#8217;t Burn December on One Family<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Last thing. You cannot enroll everybody. When a family digs in and it&#8217;s genuinely over, offer a graceful landing \u2014 credit the lessons they&#8217;ve used, let the balance be transferable, close it out. I wouldn&#8217;t refund. But I also wouldn&#8217;t spend three days of your most important month in emotional knots over one kid who doesn&#8217;t want to be there. Cut it loose and go work your renewal list.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">What This Adds Up To<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Run TETHER and here&#8217;s your December: staff who spent the first three weeks hunting renewals because their vacation depends on it. A special-class week that puts <em>more<\/em> people on the mat than a normal week. Every student booked into a specific January class before they left.
