Almost nobody argues about the number of months — and the number of months is where the money is. I’ve been doing martial arts renewals since 1975, and I will tell you flatly that the single variable separating a $30,000-a-month school from a $100,000-a-month school is not what you charge per month. It’s how long the agreement runs.

Everybody Argues About the Rate. Nobody Asks About the Term.

Go sit in any martial arts Facebook group for ten minutes. The whole conversation is rate. “Is $179 too high for my market?” “I’m at $149 and the guy down the street is at $99.” “Should I go month-to-month or lock people into a year?” That’s the entire industry debate, and it has been the entire industry debate for thirty years.

Notice what the question always assumes. It assumes the term is twelve months, or it assumes there is no term at all. The only two options on the table are “a year” and “whenever they feel like quitting.” So the owner spends all his energy fighting over the rate, which is the variable with the least room in it, and completely ignores the variable with the most room in it.

Here is how I said it on a coaching call with my members last week, and I’ll say it here the same way:

The thing about the Leadership Program — I’m not even as concerned about the higher price as much as the length of the program.

Because when somebody pays even four or five hundred dollars a month and it’s for seventy-two months or sixty months, now you’ve got a contract that’s thirty or forty thousand dollars. You get a family plan on top of that and now you’ve got one student — or one family — worth thirty or forty thousand dollars all by themselves.

Most owners have never had a single conversation in their entire career about a sixty or seventy-two month agreement. It never occurred to them that it was legal, or ethical, or possible. It is all three, and I’m going to walk you through exactly why — including the part where you have to earn the right to sell it.

Same Rate, Different Term, Completely Different Business

Let’s do the arithmetic out loud, because this is the part that changes how people think.

Take a Leadership Program at $497 a month. That’s a real number — plenty of my members are at or above it, and some are well above it.

$497 for 12 months. $5,964. That’s a nice enrollment. You’ll have to re-sell that same student next year, and the year after, and the year after that.

$497 for 60 months. $29,820. One conversation. One agreement. Just under thirty thousand dollars of contracted revenue from a single student.

$497 for 72 months. $35,784. Same rate. Same student. Same enrollment conversation. Almost thirty-six thousand dollars.

Read those three lines again. The rate is identical in all three. The parent writes the exact same check on the first of the month in all three. The student trains the same hours in the same classes with the same instructors. Nothing about the customer’s monthly experience changes at all.

And yet the business is not the same business. The twelve-month version is worth $5,964. The seventy-two-month version is worth $35,784. That is six times the enterprise value of the identical customer at the identical price.

Now Multiply It by the Family Plan

Here’s where it stops being a nice idea and becomes a real business. If your family plan runs, say, $697 a month, and it runs seventy-two months, that family is worth just over fifty thousand dollars. One family. One agreement. One folder in the filing cabinet.

Run it across a hundred renewals instead of one. A hundred students renewed onto twelve-month agreements at $497 gives you about $596,000 in contracted revenue — and gives you the obligation to go re-sell all hundred of them again in a year. A hundred students renewed onto sixty-month agreements at the same $497 gives you roughly $2.98 million in contracted revenue, and you don’t have to touch those hundred families again for five years.

That difference isn’t a pricing decision. It’s a completely different company with a completely different balance sheet, a completely different amount of stability, and a completely different amount of stress on the owner. And you got there without raising your rate by one dollar.

You Don’t Get to Just Take the Term. You Have to Earn It.

Now — before anybody runs off and staples five extra years onto their current agreement, let me put the guardrail up, because this is the part that separates a legitimate long-term program from a financing gimmick, and I have zero interest in helping anybody build the second one.

Grand Master Jeff Smith, who has been coaching alongside me for decades and who taught more Black Belts at the Jhoon Rhee Institute than most people have taught students, laid out the standard on that same call. His words: your Black Belt program should be at least three or four years to get a first degree. Then it should be another two years to get a second degree. If you are actually running that curriculum — if that is honestly how long it takes in your school — then your Leadership Program is a five or six year program. Not because you stretched the payments. Because that is how long it takes.

That’s the whole ethical frame, and I want you to hold onto it: you are not extending payments, you are selling the actual length of time it takes to produce a second-degree Black Belt. The term isn’t a financing trick you apply to the student. It’s a description of the training. If your curriculum genuinely takes six years to walk somebody from white belt to second degree, a seventy-two-month agreement is the honest, accurate, transparent way to describe what you just sold.

And if your curriculum doesn’t take that long? Then fix the curriculum before you sell the term. Not the other way around. An eighteen-month Black Belt with a six-year contract is exactly the kind of thing that gets an industry regulated, and it deserves to.

“Don’t Just Have a First Degree Program”

Master Smith’s warning on the call was blunt: don’t just have a first degree program. And that’s the mistake I see in ninety percent of the schools I look at. They built a Black Belt program, they stopped, and then they wonder why they plateau.

A three-year Black Belt program will raise your gross. That’s real. But as he put it, it’s going to go up so much more when you add the second-degree Leadership Program on top of it — that’s how you get up to a hundred thousand a month and past it, because now they stay for five or six years, or more after that. The first degree program gets you off the floor. The second degree program is the actual business.

Think about what it means operationally. Without a second-degree track, every single one of your best students hits first degree and walks into a hallway with no doors in it. They’ve achieved the thing. There’s nowhere to go. You’ve trained them for three years, they’re your best ambassadors, they know every parent in the lobby — and you have deliberately built a school where the correct next move for them is to leave.

Two Rungs. Always Two Rungs.

The structure I originally designed, and the one my members still run, is simple. You have your basic program. Then you have a Black Belt program priced a little above the basic program. Then you have a Leadership Program that’s more expensive than that.

The Leadership Program is the one you present. It’s the one with the longest term, the most curriculum, the instructor training, the leadership team, the whole thing. That’s the offer.

But if they can’t afford the more expensive one, they can take the Black Belt one. That’s the fallback program. Master Smith calls it that on our calls because that’s exactly what it does — it catches the family who wants in and can’t swing the top rung.

Never make it a single take-it-or-leave-it offer. Ever. The instant you present one program, the only two answers in the room are yes and no, and “no” means that family leaves your school entirely. When you present two, the question stops being whether and starts being which. That is a completely different conversation, and it is the reason my renewal percentages ran where they ran.

The Pricing Inversion — The Part Nobody Believes Until It Happens to Them

Here’s the story, and it’s the most useful thing in this entire article.

When I kept raising the price on the Leadership Program, my logic was that I’d split the room. I figured somewhere around fifty percent would take the Black Belt program and fifty percent would take Leadership. That was the whole theory. Raise the price, split the room, make more money on the half that goes up.

It was just the opposite. Master Smith summarized it on the call better than I could: the more you raised it, the more people did the Leadership Program — because people want the best. They don’t want just a program. They want the best program you have.

I’ll admit exactly what I thought at the time. I thought when I launched it that I had priced out half the people from being in Leadership. And then we were doing 90/10. Sometimes even more than that. Almost ninety percent into the Leadership Program.

Sit with that for a second, because it runs against everything your gut tells you. I raised the price expecting to lose half the room, and instead the room moved toward the expensive program. Not despite the price. Partly because of it. Price is a signal. When you have two programs and one is clearly the premium one, a parent who has already decided this is important for their kid does not shop the cheap rung. They buy the best thing you have and they feel good about it.

Which produces the rule I’ve been repeating to members for years, and the one line I want you to actually write down:

If you’re doing the renewals and 75, 80% of the people you renew go to the most expensive one, that means the most expensive one isn’t priced high enough.

Most owners read that and flinch. Read it again as an engineer instead. If eight out of ten buyers choose your top option, your top option is not the top of anything — it’s just your price. You have no premium tier. You have one tier and a decoy. There is a ceiling somewhere up there, and I’ll tell you honestly that I don’t think anybody I know of in my coaching group has hit anywhere near the limit yet.

The Order of Operations — Do Not Skip This

Now let me protect you from misapplying everything I just wrote, because this is where an owner reads an article like this, gets excited, and blows himself up.

The first criteria is that you want to be renewing 75 to 80 percent of everybody you enrolled. That comes first. Not the term. Not the price. The percentage.

So if you’re only renewing ten or twenty percent of your enrollments, that is a big thing to fix to begin with, and it is the only thing you should be working on. Only once you’re at that point does it become about pushing up the numbers.

The sequence is:

Renewal rate first. Get to 75–80% of enrollments renewing. This is a systems-and-scripts problem, not a pricing problem.

Term second. Once most of your students renew, extend the program to match the actual curriculum length — five or six years to second degree.

Price third. Once the term is real and the percentage is high, then push the rate on the top rung until you stop seeing 80% choose it.

An owner who renews twenty percent of his students and then goes and builds a seventy-two-month program has built nothing. He has a beautiful piece of paper that eight out of ten families will never sign. Worse, he’ll conclude that long programs don’t work in his market, when what actually didn’t work was his renewal process.

Sixty Percent of Your Gross Should Come From Renewals

Master Smith put the benchmark on the table flatly, and he’s earned the right to be flat about it: we’ve never had a million dollar school that didn’t have a good renewal program, because 60% of your gross should be coming from renewals.

Never had one. Not one. Across decades of coaching, across hundreds of schools, the million-dollar operations all had a renewal program driving the majority of the top line. New enrollments are the minority contributor in a mature school. If you’re grossing $60,000 a month and $52,000 of it is new students paying basic-program rates, you do not have a school — you have a treadmill with a logo on it.

There is exactly one near-exception he names, and it’s instructive. Jason Purcell got close without leaning on renewals, and only because he was charging on his basic program roughly what other schools charge for Black Belt or Leadership — something like $400 a month for a basic program. At 200 students, that’s $80,000 a month before he renewed a single human being. And then he started renewing them, and all of a sudden he’s hitting the bigger numbers.

Read the exception carefully, because it isn’t really an exception. Jason didn’t beat the rule by having low prices and high volume. He beat it temporarily by having an unusually high average revenue per student on the front end — and then he added renewals on top and went past where he’d been. Either way, the same lever: revenue per student, over time.

And consistency is its own achievement here. Krista Wells has put together a streak of 153 consecutive months hitting a tracked performance benchmark. A hundred and fifty-three months in a row. That is not a hot streak or a good year. That is what a system looks like when it’s actually built.

“Renewal Blitz. Paid In Full.”

On that call I asked Krista Wells of Mercer Island Martial Arts to explain how she did roughly $200,000 in a single month, and a quarter million plus in another one at the end of the year.

Her entire answer was four words. “Renewal blitz. Paid in full.”

That’s it. That was the whole explanation. No new marketing campaign. No new location. No viral video. She went to the students she already had and renewed them, and a meaningful number of them paid the agreement in full up front.

The context makes it better. She had just started her Leadership Program, so nobody was in it yet — the entire student body was a prospect for it. And she had cancelled her Transported After School Care program, which meant she had a real hole in her income she needed to offset. So she had a very large pool of students who all needed renewing and a very concrete reason to go get them.

By her own telling, she had only a couple of months to work with and needed something on the order of $300,000. She finished the year somewhere around $900,000-and-change — barely at the million, as she put it, and she was counting it.

And for color on how real these thresholds are: Dean Romanelli finished a year at $999,000 and change. A couple hundred dollars short of a million. I told him I’d put the two hundred in myself so he could come to the million dollar schools meeting. That’s how close the line runs for people who are actually working the renewal process — and how far away it stays for people who aren’t.

The Honest Counterexample: 800 Students, $1.3 Million, No Leadership Program

I’m not going to pretend the Leadership Program is the only road to seven figures, because it isn’t, and you’d catch me at it anyway.

We’ve had a few multi-million dollar operations that never implemented a Leadership Program at all. Eric Williams’s school over on Westheimer in Houston is the one I always think of. Eight hundred active students — roughly 300 adult BJJ, 200 kids BJJ, 200 Muay Thai. Doing $1.2 or $1.3 million a year. I beat my head against the wall trying to get a Leadership Program in there and never got it done.

So yes. You can absolutely get to seven figures on volume. Here’s what it costs you.

Massive overhead. Two different floors in a pretty nice building. A huge staff, because eight hundred students on the mat require a lot of bodies to teach, schedule, service, and retain. Enormous churn management, because eight hundred students at low average revenue means an eight-hundred-student retention problem every single month.

Compare that to the way you actually make a high net profit: a high average revenue per student, a manageable staff — you have to have staff, but a couple, maybe three full-timers — and a payroll percentage under control and a rent percentage under control. That’s the whole formula. Krista is in one of the highest-rent districts in the country and it isn’t a problem, because if you’re doing $100,000 a month and paying $15,000 in rent, the rent is 15% and it’s completely manageable. If you were doing $30,000 a month on that same lease, it would be breaking your back.

It all goes together. Long-term, high-value programs mean fewer students, fewer staff, less square footage, less churn, and dramatically more net. Volume means seven figures on the top line and a knot in your stomach at the bottom of it.

How to Get From a 12-Month Program to a 60-Month Program

Here is the sequence I’d run if I were you, starting Monday, from a standing start with a twelve-month agreement.

Measure your actual renewal percentage. Of everybody you enrolled twelve to eighteen months ago, what percentage is on a Black Belt or Leadership agreement today? Not what you think it is. Count it. If it’s under 50%, everything else on this list waits.

Fix the renewal conversation before anything else. A scheduled appointment with the parents, in your office, with the student’s progress in front of you, on the calendar as a normal part of the program — not a hallway ambush. Get to 75–80%.

Audit how long your curriculum honestly takes. White belt to first degree: is it truly three or four years of real training? First to second degree: is it another two? If your answer is “well, some kids do it in eighteen months,” you have a curriculum problem to fix first.

Build the second-degree track before you sell it. Requirements, ranks, instructor training, leadership responsibilities, the whole thing on paper. You must be able to hand a parent a document showing what the next three years contains.

Set your two rungs. Black Belt program a little above basic. Leadership Program meaningfully above that, with the long term attached. Never present one without the other.

Extend the term to match the curriculum. Sixty months if that’s your honest path to second degree. Seventy-two if that’s the honest number. The term describes the training — do not pick it out of the air.

Present the top rung first, every time. Lead with Leadership. Let the Black Belt program be the fallback for the family who needs it.

Run a paid-in-full option. A meaningful discount for the full term paid up front. This is where the enormous months come from — ask Krista.

Schedule your blitzes on the calendar. My sequence was always a huge enrollment push August through October, a renewal blitz in November and December, another enrollment influx January through April, and a second renewal blitz in April and May so everyone’s renewed before summer hits.

Raise the top rung until 80% stops choosing it. And when 80% keeps choosing it anyway, raise it again. That’s the test, and almost nobody has found their ceiling.

Frequently Asked Questions

Is a 60 or 72 month martial arts contract legal and ethical?

Long-term agreements are legal in most jurisdictions, but the rules vary and several states cap the maximum length of a health-club or fitness-services contract, require specific cancellation language, or require bonding — so you must have a local attorney review your agreement and confirm what applies where you operate. The ethics question is the more important one, and the answer is simple: the term must describe the actual length of the training you’re selling. If your curriculum genuinely runs three to four years to first degree and another two years to second degree, then a sixty or seventy-two month Leadership Program is an accurate description of the program, not a financing scheme. If your students hit Black Belt in eighteen months, a six-year agreement is indefensible — and the fix is the curriculum, not the contract. Build the second-degree track first, make sure it’s real, then sell the time it actually takes. Always include a clear, humane cancellation policy for genuine hardship, relocation, and injury, and honor it without a fight.

What percentage of a martial arts school’s revenue should come from renewals?

About 60%. That’s the benchmark Grand Master Jeff Smith uses, and his observation across decades of coaching million-dollar schools is that he’s never seen one hit a million dollars without a good renewal program driving roughly that share of the gross. The logic is straightforward: new enrollments come in at your basic-program rate, while renewals move students onto Black Belt and Leadership programs at substantially higher rates and much longer terms. In a mature school with a functioning renewal process, the upgraded students simply outnumber and outspend the new ones. If your gross is overwhelmingly new-enrollment revenue, you’re rebuilding the school from scratch every year, and your growth is capped by your marketing budget rather than by your value per student. The one near-exception is a school charging premium rates on the basic program itself — Jason Purcell was around $400 for a basic program, which put him at $80,000 a month on 200 students before renewing anyone. Then he added renewals and went past that.

Should I raise my Leadership Program price if most students are choosing it?

Yes — that’s precisely the signal to raise it. If 75 to 80% of the students you renew are choosing the most expensive option, the most expensive option isn’t priced high enough. A properly priced premium tier should sort your student body, not absorb all of it. I learned this by accident: I raised my Leadership Program price expecting to split the room 50/50 between the Black Belt program and Leadership, and instead the split went to roughly 90/10 in favor of Leadership. People want the best. They don’t want just a program — they want the best program you have, and the price is part of how they identify which one that is. Two cautions. First, this only applies once you’re already renewing 75 to 80% of everybody you enroll; if you’re renewing 10 or 20%, fix that before touching price. Second, raise the price alongside real added value in the program, not instead of it.

Your Next Step

If you’re reading this and you don’t know your renewal percentage off the top of your head, that’s the first thing to fix, and I’ll help you fix it personally. We’ll look at your actual numbers, tell you where your martial arts school student retention is leaking, and map out what a real two-rung program structure would look like in your school with your curriculum and your market.

And grab a copy of my free book, Six Simple Steps to Add 100 Students, over at FillYourSchool.com.
