Walk the whole chain backwards — lead, appointment, show, second lesson, conference, enrollment — and measure the drop at every single gate. The worst number tells you where the money is going.

The most expensive mistake in the enrollment process is misdiagnosis

I sat with a school owner recently who had done everything right on the front end. He had turned the fire hose on. Leads were pouring in — roughly double the volume most schools need. And his enrollments were still stuck at the number he had been doing when he was generating half the traffic.

His conclusion was that his instructors were bad at selling from the floor during the second introductory class. That was where the biggest raw drop-off appeared, so that was where he was going to spend his training time.

He was wrong. And he was wrong in the way almost everybody is wrong.

Here is the thing about the second lesson: they either walk back in the door ready to enroll or they don’t. Selling from the floor in that class matters — but it matters mostly as renewal preparation, not as the thing that gets the enrollment. If a prospect shows up for lesson two and isn’t ready to say yes, the damage was done days earlier. The second class didn’t break them. The first contact did.

That is the whole game. You fix upstream, and downstream fixes itself. You fix downstream, and you’re just mopping the floor while the pipe is still open.

So I want to give you the diagnostic tool I use, then walk you through what each broken number actually means.

The Six-Gate Enrollment Audit

Every prospect passes through six gates on the way to becoming a student. Each gate has a conversion percentage. Each percentage has a benchmark. And each shortfall has a specific, known cause — not a mystery.

Write these six down. Track them monthly, every month, forever.

Gate 1: Lead to appointment

Gate 2: Appointment to show (first introductory lesson)

Gate 3: First lesson to second lesson

Gate 4: Second lesson to enrollment conference

Gate 5: Enrollment conference to enrollment

Gate 6: Enrollment to renewal

Most school owners track two numbers: leads in, enrollments out. That tells you that you have a problem. It does not tell you where the problem is. Six gates tells you where.

My baseline expectation is simple and it has not changed in decades: about 100 leads a month should produce at least 20 enrollments. That is a 20% lead-to-enrollment rate end to end. If you are running 200 leads and enrolling 18, you don’t have a marketing problem. You have a conversion problem that is costing you an entire second school’s worth of revenue.

Let’s go gate by gate.

Gate 1: Lead to appointment — target 65% or better online, 85% or better on human contact

If a lead comes in cold off a paid ad and 65% to 70% of them end up with an appointment on the calendar, that is decent. Not spectacular. Decent. Online leads are low-commitment by nature. Somebody tapped a button on a phone while standing in a grocery line.

But if a human being actually talked to that person — an inbound call, a live event, a referral, a school program — and you’re only converting 65% of those to appointments, that’s a problem. A conversation should convert at 85% or better. If it doesn’t, the person making the call doesn’t have a process, doesn’t have language, and probably isn’t being listened to on the phone.

Gate 2: Appointment to show — target 80% or better

This is the gate that quietly murders more schools than any other, and it is the one people accept as normal.

If half your appointments show up, you do not have a scheduling problem. You have a relationship problem. A 47% show rate means roughly the same thing as standing at a carnival booth collecting names on a clipboard — the person made a low-effort gesture and nothing happened afterward to raise their commitment level.

Here’s the diagnostic. Ask yourself one question: did a live human being speak to this person before the appointment? Not a text. Not an automated reminder. A human voice.

When self-scheduling links became common, a lot of schools quietly stopped calling. The prospect books their own slot, the system fires a confirmation, everybody feels efficient, and the show rate falls through the floor. Self-scheduling is fine. Self-scheduling as a substitute for a phone call is a crutch, and it is expensive.

Gate 3: First lesson to second lesson — target 90%

A 70% return rate from lesson one to lesson two feels acceptable. It isn’t. Thirty out of a hundred people came into your school, met your staff, took a lesson, and decided you weren’t worth a second visit. That is a first-impression failure, and it is usually one of three things:

They were given too much information — especially pricing information — too early, and they got scared off.

The physical first impression was bad. They walked in, stood there for twenty minutes, nobody greeted them, nobody knew their name.

Whoever taught the first lesson didn’t look the part, didn’t act the part, and didn’t deliver a class that made them feel something.

And there is a fourth cause that isn’t about the lesson at all: they left without a firm, specific, written appointment for the next visit. Nobody gets out the door without the next appointment scheduled. Nobody. Not one person, not ever.

Gate 4: Second lesson to enrollment conference — target near 100%

This is the gate that exposes sloppiness faster than any other. If people come back for a second lesson and then leave without sitting down with you, something in your operation is broken on purpose or by accident.

The most common reason is the missing second parent. You told them both parents needed to be present, they came back with one, and you decided not to present.

I understand the instinct. I also want to be honest with you about the math: the enrollments that imploded worst in my career were the ones where I talked mom into something and dad wasn’t there. That’s real. But the solution is not to skip the conference and hope. The solution is clarity of communication at the first lesson and clarity of communication in the confirmation call — nailing down a specific time that works for both decision-makers before they leave the building.

For the record: statistically, mom drives 80% to 85% of the decision in most households. But dad gets angry when he’s out of the loop. That is not a reason to present to nobody. It’s a reason to get the appointment set properly.

Gate 5: Enrollment conference to enrollment — target 70% or better

If you’re sitting down with people who came back for a second lesson, took the trial seriously, and brought the decision-makers — and you’re closing at 55% or 60% — your issue is either the prep or the presenter.

I would look at prep first. Every objection you hear at the conference is a piece of information you failed to deliver earlier. “We need to think about it” usually means value wasn’t built. “We need to look at the budget” sometimes means budget and often means the same thing.

Gate 6: Enrollment to renewal — the truth-teller

Here’s my favorite diagnostic in the whole business. I have never once started an analysis of bad renewal numbers by looking at renewal scripts. I always start at the intro and the enrollment conference.

If your renewal numbers are terrible, the enrollments you did get were low-quality enrollments. They were closed on price, or closed on pressure, or closed without proper preparation for what comes next. People obsess over the perfect wording of a renewal close when the actual problem happened four months earlier in a twelve-month Trial Enrollment conversation that skipped the framing.

Good upstream produces dramatically better downstream. Every time.

What the six gates told me about that school

Run the audit on the school I mentioned and the picture is obvious in about ninety seconds.

Lead-to-appointment was fine. Appointment-to-show was catastrophic — under half. First-to-second lesson was mediocre. Second-lesson-to-conference had a huge unexplained hole in it. And the closing rate at the conference was actually reasonable.

He was going to spend his winter training week fixing the one part of the process that wasn’t broken.

Instead, the priority order writes itself: fix the show rate, fix the first-lesson experience, then stop letting anybody walk out without a conference. Do those three things and the same lead volume produces roughly double the enrollments. Same ad spend. Same staff. Same building.

That is what an audit buys you. Not new information — new priorities.

The 30-second rule and why self-scheduling is not a system

Let me be very clear about online scheduling, because I don’t want to be misread.

I have no problem with letting a prospect book their own appointment. I have an enormous problem with letting that become the reason nobody calls them.

An inbound phone call from almost any source is worth more than a lead you have to chase. Thirty years ago, most of our traffic was inbound calls, and we could work a list at seven o’clock on a Tuesday night and 90% of people picked up a landline. Today, 90% of people ignore a call on a cell phone. The world got harder. The response standard got tighter, not looser.

So: respond to every lead within 30 seconds. Not thirty minutes. Thirty seconds. That applies whether or not they scheduled themselves.

Three specific fixes:

Cap your online booking slots. Most scheduling systems let you limit how many people can book any given time block. If your show rate is 40% and you cap a slot at ten, you’ll get four or five bodies — manageable. Uncapped booking is how you end up teaching eighteen introductory lessons on a Friday night in a space built for six.

Never end a landing page with “we’ll contact you within 24 hours.” That is the single worst success page in our industry. If a mother sits down at nine at night having finally set aside forty-five minutes to solve the activity problem for her seven-year-old, telling her to wait a day is insulting. Give her a call button, a text button, a chat option, and a scheduling option, in that order.

Keep the first ask low. Name, phone, email. That’s it. Don’t put the appointment booking or a payment on the first step of the form — you’ll filter out the people who aren’t ready yet, and your total volume will collapse. Get the lead, then escalate the ask on the second page, where a book or a resource lets you capture a mailing address.

One more thing on mobile. Roughly 80% of lead traffic is on a phone. If your site doesn’t have a tap-to-call button visible without scrolling, you are losing calls you’ll never know you lost — and a well-built site can produce as many phone calls as form fills, sometimes more. Web designers are programmers, not marketers. They design for how they would behave. Go look at your own site on your own phone right now and count how many seconds it takes to find the phone number.

Build the prep package before you blame the close

Everything between the opt-in and the second lesson is preparation, and most schools do essentially none of it.

Here is what I want going out the door and into the mailbox and onto their phone, from the moment you have a name:

A physical package in the mail immediately. Whatever you would normally hand somebody at the first introductory lesson goes in an envelope with a short letter. The benefits sheet, the character and self-discipline material, the job list, and — most importantly — pages and pages of parent testimonials. If you can get a mailing address at opt-in, get it.

A confirmation card. Like a dentist’s appointment reminder. Day, time, address, “we’re looking forward to seeing you.” People will tell you the appointment is too soon for mail to arrive. Don’t care. Half of them reschedule anyway, and three pieces of mail landing over three days is helpful either way.

A short drip of testimonial clips. Two brief unscripted parent testimonials a day, by text or email. Unscripted, unrehearsed, filmed on a phone.

A walkthrough video of your school. What to wear, where to park, what happens in the first fifteen minutes.

A prep page for lesson two. A single web page with the same benefit material plus video, built specifically to send them home after lesson one and bring them back prepared to enroll.

A note on production value, because this trips people up. Overproduced now reads as less sincere. A slick, expensive-looking video makes people suspicious; a slightly rough phone-shot clip of a real parent talking about her kid makes people believe. That video that would have been a $10,000 beta-cam production twenty years ago can be shot and cut by a teenager on an iPhone this afternoon. Stop using production quality as an excuse.

If you want the front end of this handled properly — the ad, the landing page, the offer, and the follow-up sequence that actually gets people through the door — grab the free book Six Simple Steps to Add 100 Students. It’s the fastest way to get your lead flow and your intake process pointed in the same direction. And if you’d rather have someone look at your actual gate-by-gate numbers with you, book a Free Consultation — a Personal Evaluation, a $1,297 value — and we’ll find the leak together.

Why I hate frictionless enrollment

There is a trend in this industry toward the lowest-possible-friction enrollment. Paid intro, credit card on file, cancel within thirty days, enroll online without ever talking to anybody. Some software companies are building it because customers keep asking for it.

I think all movement in that direction is a bad idea, and the six gates explain why.

Look at what happened when we introduced self-scheduling: commitment dropped, show rate collapsed. Now imagine applying that same logic to the enrollment itself. Schedule your own appointment, pick option A or option B, sign yourself up. What do you think happens to the quality of that student, their renewal probability, and their attrition curve?

A paid introductory offer is a different animal, and I don’t object to it. Twenty-seven dollars, ninety-nine dollars, whatever — a paid intro raises the show rate for exactly the reason you’d expect. The mistake is putting the payment before the opt-in. Get the lead first. Then present the paid trial. Otherwise you never get the lead at all, and you can’t chase what you don’t have.

And even a paid intro doesn’t excuse you from the phone call. We have watched schools where every single prospect came in on a paid online intro and the show rate was still abysmal — because no human being ever spoke to them.

The one thing to do this week

Pull last month’s numbers and fill in six blanks. Leads. Appointments. First lessons taught. Second lessons taught. Enrollment conferences held. Enrollments.

Calculate five percentages. Circle the worst one. That’s your training topic for the next thirty days — not the topic you assumed it was.

Then do it again next month.

You can’t run this on feel. The school owner I described genuinely believed his problem was in a class that was performing adequately. His actual problem was that half his appointments never walked through the door. He’d have spent a month of staff training in the wrong place, and the fire hose would have kept running into a bucket full of holes.

Numbers first. Opinions second.

For the deeper picture on how the enrollment process connects to everything else, work through the Sales & Enrollment hub. Once your gates are clean, your next constraint is usually lead flow — that’s Martial Arts School Marketing — or the back end, which is Student Retention. Fix them in that order.

Frequently Asked Questions

What conversion rate should I expect from lead to enrollment?

About 20%. That is the standard I’ve held for decades: roughly 100 leads a month should produce at least 20 enrollments. If you’re at 9% or 10%, you don’t need more leads — more leads will just cost you more money to produce the same result. Find the worst of your six gates and fix that first. Doubling a broken funnel doubles the waste.

Should I let prospects schedule their own first appointment online?

Yes, as long as it doesn’t replace the phone call. Self-scheduling removes friction for the prospect, which is good. It also removes the conversation that builds commitment, which is bad. Let them book, then have a human being call within 30 seconds anyway. Cap the number of bookings per time slot so you don’t get eighteen people on a Friday night. The scheduling link is a convenience, not a process.

My renewal numbers are bad. Where do I start?

At the first introductory lesson, not at the renewal conversation. Bad renewals almost always trace back to enrollments that were never properly prepared — students who signed up without a clear picture of what the twelve-month Trial Enrollment leads to and what the path to black belt actually requires. Audit your intro and your enrollment conference for how much framing happens there. Fix that, wait four months, and watch the renewal numbers move without you touching the renewal script at all.

About Stephen Oliver

Stephen Oliver, MBA, is a 10th Degree Black Belt and the Founder and CEO of Mile High Karate and of Martial Arts Wealth Mastery.
