Reset the front door price, retire the legacy options, re-present the upper program, and remove the drag. Same students, same rent, far more money.

The number that actually runs your school

Your gross is two numbers multiplied together: active students times average student value. That is it. Everything else is commentary.

Average student value is your total monthly tuition collections divided by your active student count. Not your advertised price. Not your best program. The blended, actual, real-world number.

My benchmark is 300 active students at a $300 average student value. That is a $90,000 month and a seven-figure school out of one location. And there are only two ways to get there: add students, or raise value per student.

Almost everybody in this industry only works the first lever. They chase leads, they chase enrollments, they chase blitzes — and they run their existing base at whatever price they happened to be charging when they signed those people up, which for most schools was years ago and far too low.

Here is what makes the second lever so much more powerful: it is instant, it costs nothing, and it does not require a single additional lead. If you have 300 students at a $220 average value, you are doing $66,000 a month. Move that blended number to $340 and you are doing $102,000 a month. Same students. Same building. Same rent. Same staff. An extra $36,000 a month, almost all of which drops to the bottom line, because you already paid for everything.

That is the whole thesis. Now let’s talk about how to do it without behaving like a jerk.

Why square footage is the wrong lever

Before the pricing work, kill a bad idea that will otherwise eat your capital.

Over the years my own schools ran anywhere from about 2,100 square feet to about 8,400 square feet. What I observed, consistently, was an inverse correlation between square footage and both active students and profitability. The smallest spaces tended to be the busiest and the most profitable. The biggest spaces tended to be the emptiest and the least profitable.

That is not a law of physics. It is a law of human nature. Martial artists make money and then want to build the Taj Mahal — their own building, a juice bar, a coffee shop, a pro shop, a viewing lounge. Ego dressed up as strategy. I have watched otherwise sharp operators who were laser-focused on profit for a decade turn around and spend all of it on square footage that generated exactly zero additional students.

Two rules of thumb to hold onto:

Rent should be 12% to 15% of gross. If you sign for $16,000 a month, you need to be grossing $107,000 at the absolute outside, and realistically $120,000 or more, to make that work.

Plan on roughly one active student per 300 square feet. A 2,400-square-foot school is comfortable at 300 students. I have run 2,400 square feet with well over 600 students and I will freely admit it was a zoo — but it was a very profitable zoo.

There is also a demand-side reason to stay tight. A new prospect who walks into a full, loud, humming school concludes that this is the place to be. It is the same reason you would rather eat at the restaurant with a thirty-minute wait than the empty one across the street. A cavernous half-full school kills that bandwagon effect dead.

And personally, I am allergic to starting the month owing a $20,000 rent bill. If the economy turns, if you have a health issue, if your staff walks out, that number pushes you into a bad situation very fast.

The point for our purposes: square footage is not the constraint on your revenue. Price is.

The 300-student ceiling and what it unlocks

There is a natural ceiling in a single-location school, and it sits somewhere around 300 active students. Past that, one owner and two or three staff cannot keep track of everybody.

That matters, because I want every instructor to know every student’s name, use it, and know something real about the family. It is one of my main arguments against a rotating cast of part-timers. Once you push into the 400-plus range you have to formally divide the school — one instructor owns all the new beginners and their first months, another owns the third- and fourth-year students. Think of it as two schools under one roof. Skip that step and new-student dropout escalates and people fall through the cracks.

So you have a decision to make, and it is yours, not mine. Do you want a 500- to 800-student operation with the staffing complexity that comes with it? Or do you want a tight 300-student school where you know everybody, the operation is simple, and the net is enormous?

One of my prime objectives as a school owner has always been to minimize brain damage — to make the thing as simple as possible to run. By that standard, 300 students at a high student value is a beautiful place to be.

But here is the part that connects to pricing, and it is the whole reason I am walking you through capacity first.

Once you know you can open the spigot on demand, the fear of pricing somebody out disappears. That fear is what keeps schools cheap. An owner who does not know where the next ten enrollments are coming from will never raise a price, because every existing student feels irreplaceable. An owner who can reliably generate 100 leads a month raises prices without blinking, because the pipeline makes each individual student replaceable.

Which is why, even at capacity, I would never shut off community marketing. If I were legitimately at 350 students and did not want 351, I would still be in the elementary schools, still doing internal events, still visible in the community. I would rather run a waiting list and keep moving the tuition bar up than take my eye off that ball. You can dial back the aggressive paid spend. You never dial back your presence. That is the connective tissue between school growth and pricing power.

The Student-Value Reset

Here is the framework. Four moves, run in this order.

Move one: reset the front door

New-student tuition belongs at $347 to $397 a month. If you are at $197 or $247, you are not “affordable,” you are underpriced, and the gap is coming straight out of your net.

The objection I hear is always the same: my market won’t pay it. It almost never turns out to be true. The price objection is in your head, not in your market. What actually happens when an owner finally moves to $397 is that the very next prospect signs without comment — because that prospect has never been to your school before and has no idea what you used to charge. Then the owner calls me and says the same sentence I have heard hundreds of times: why did I wait so long?

Two things make this work.

First, you have to be comfortable with the number yourself. If you are not, it comes across, and the prospect hears your discomfort before they hear the price. Get to the point where you can say $397 the same way you would say $97 — flat, unapologetic, no upward inflection at the end.

Second, you have to be fishing in the right pond. If your marketing is dragging in people who cannot afford $397, the problem is not the price, it is that you are marketing to too many broke people. Kissing frogs is not a pricing strategy. Fix the targeting and the price objection largely evaporates. That is a martial arts school marketing problem wearing a pricing costume.

Move the front door first, before you touch anything else, because everything downstream is priced relative to it.

Move two: retire the legacy options

Now go look at your active roster and find the sediment. Every established school has it:

Students who have repeated the basic program two or three times because nobody ever offered them the next level

Students on month-to-month or a-year-at-a-time arrangements that should never have existed

Students on a weak upper-level program that was priced timidly years ago

Permanent freebies — the whole-family-comps, the friends, the deals a previous program director cut

None of those are options anymore. Not as a punishment. As a structural decision.

Repeating the entry program is off the menu. When a student finishes their 12-month Trial Enrollment, the choices are the black belt program or the leadership program. There is no third door labeled “do the same thing again for another year at the same price.” That door is why your student value is low.

Do this one category at a time. Start with the repeat-basic group, because it is the cleanest and the largest. Then the month-to-month people. Then the legacy upper-program pricing. Then the freebies.

Move three: re-present the program as an outcome, not a curriculum

This is where most repricing attempts fall over, and it is a teaching problem, not a sales problem.

The instinct, when you want to justify a higher price, is to show the parent everything they get. A chart. Three columns. Here is what you learn in the basic program, here is what you learn in the black belt program, here is what you learn in the leadership program. Ten times the curriculum for only a third more money.

That presentation is neutral at best and negative at worst.

Think about it from the buyer’s side. When I enrolled for my MBA, nobody sat me down with the course catalog and walked me through econometrics and microeconomic theory and the theology requirement. If they had, it would have been a deterrent, not an inducement. Nobody buys a Porsche because the dealer hands them a technical comparison of components against a Corvette. Itemizing requirements reads as more work for more money.

What sells is who they become.

The structure I use is borrowed, loosely, from the maturity continuum in The Seven Habits of Highly Effective People: dependence, then independence, then interdependence. I add a fourth level on top — visionary leadership.

Presented to a parent it sounds like this:

Every student who earns a black belt here moves from dependence to independence. They get good grades because they want to be excellent, not because they are afraid of getting in trouble. They stay healthy because they want to be healthy, not because somebody is watching. They finish what they start. That is roughly the top 1% of the population, and it is a permanent change in who your child is.

Our leadership program adds the next two levels. Interdependence — how to actually work inside a small group, which most adults never learn. And then visionary leadership — how to lead that group, teach it, speak in front of ten people and in front of a thousand, and communicate a vision that other people follow.

That is what a parent is buying. Not nunchaku form three.

Hang the four-level progression on the wall. In markets with a lot of corporate professionals you will find parents who recognize it immediately from their own management training and are quietly impressed that their seven-year-old is being taught it.

There is a place for the curriculum breakdown — roughly one prospect in a hundred asks for the specifics, and you should have the sheet ready when they do. It just is not the lead. And showing a white belt that advanced students get to work with weapons is fine, because that is aspiration. Handing them a course catalog is not.

Move four: remove the drag

The last move is the uncomfortable one, and it is entirely about protecting the culture you just raised the price of.

You will have a handful of students who are simultaneously paying the least and complaining the most. That correlation is real and it has held for my entire career: the lower the price, the higher the complaint volume.

For chronic complainers, the conversation is short and calm:

“Mrs. Jones, I’ve noticed you haven’t been very happy with the program. I apologize — we really do try to meet everybody’s expectations. Since it hasn’t been a good fit, I’ve gone ahead and cancelled your agreement, and I’ve put together a list of a few other schools in the area that might be a better match for what you’re looking for.”

I have run that script on entire groups of inherited complainers after taking over a school that had been mismanaged. About 20% to 25% of them talk their way back in — and their attitude is completely different afterward. The rest leave quietly, and the school gets better the same week.

For chronically delinquent accounts on old agreements: you are not a collections agency. Send a written 30-day notice that the program will be cancelled if the account is not brought current. You expect them to pay when everybody else pays.

Two cautions. First, this is not for a 100- or 150-student school. When you are small, you treat everybody equally and you work with people. This is a tool for a school approaching capacity where a seat has real opportunity cost. Second, a family paying a legacy low price who is a genuine asset to your school — great attitude, brings referrals, kids set the standard on the floor — stays. Price is not the criterion. Drag is.

If you ever inherit or create a genuinely unhappy segment, flush it early. Do not let it metastasize.

Free instruction: Extraordinary Teaching

Move three is where most owners need the most help, because selling an outcome requires that you can actually deliver one — and that is a teaching skill, not a sales skill. I put together Extraordinary Teaching and you can get it free at ExtraordinaryTeaching.com. Give it to every instructor on your floor before you raise a single price.

The two-price close that does the work

Here is the mechanic that moves a legacy student to a new price without a fight.

Never present one number. Present two: what the program will cost when their current agreement expires, and what it costs if they commit today.

“Our leadership program is going to be $897 a month by the time your current program expires. If you want to go ahead and move into it now, it’s $597 a month. You’d need to decide by April 1st.”

The aspirational number has to be real — it should be the price you genuinely intend to charge new students at that level. The discount is not a gimmick, it is compensation for deciding early. And the deadline is not optional; without it, nothing happens.

Presented that way to a targeted group, expect 50% at the low end and 75% at the high end to take it. That is essentially a private blitz — the same mechanics as a schoolwide renewal blitz, aimed at one segment instead of the whole student body.

One guideline on how far to jump legacy students. What somebody moves into should be relative to what they are currently paying. If your new students go from $397 to $697 on the upper program, you generally would not ask a long-time student paying $200 to jump straight to $697. Doubling their current number — even if that lands below what a new enrollment would pay — still moves your gross the right way, still moves your net the right way, and it will actually close.

And if you are working with a group of advanced students who have never been offered the upper program at all, sometimes the honest version is the best version. I once stood in front of a room of advanced students, pointed at a class full of brand-new white belts, and said: this school needs a leadership tier, and it is either going to be you or it is going to be them. You need to decide now. Roughly 90% moved forward. Nobody had ever asked them before.

That is worth sitting with. A large share of the students you think are resistant to your upper program have simply never been invited into it.

The ethics line you do not cross

Everything above depends on one non-negotiable: you honor the agreements you have already made.

If you enrolled somebody for three years at a price, you do not decide in month fourteen that you no longer feel like honoring it. You are not going to take a student to court for defaulting on their agreement with you — and the flip side of that is that you hold yourself to a higher standard than you hold them. Word gets around in a five-mile radius. Your reputation is the only asset that compounds forever.

So you do not reprice mid-term. You reprice at expiration, and you use the runway before expiration to present the two-price choice.

What you can do, at any time, with anybody, is raise the standard.

Raise the standard every single year

Schools do not grow by lowering standards. They grow by raising them.

For forty years I have wanted the opposite of the old-timer’s line — “you should have seen what we had to go through when I got my black belt.” I want a five-year black belt to look at the current process and think: thank God I got mine when I did, look at what they have to do now.

So every year you add something. A reading requirement. A written test. Higher physical competency. A more serious black belt preparation process. In my schools it was normal for only a quarter to a half of candidates to pass black belt prep on the first attempt.

Three things happen when you do this.

People rise. A meaningful number of students you had written off will surprise you and grow into the new standard. That is the best outcome and it happens more often than you expect.

People self-select out. The students who were doing the bare minimum, who you were quietly embarrassed to have on the floor, leave on their own. That is not the goal, but it is not a tragedy either.

And the price becomes obviously justified. You are not raising tuition on the same product. You are charging more for a materially better one. Which is also why retention improves rather than degrades — see the student retention side of this equation.

Keep one distinction sharp: high expectations belong in years three, four and five. Year one is for motivation, encouragement and emotional support. The classic mistake is exactly backwards — brutal on first-year students and soft on fourth-year students.

What the reset is actually worth

Run your own version of this arithmetic tonight.

Take total monthly tuition collections. Divide by active students. That is your student value. Write it down.

Now segment the roster: repeat-basic students, month-to-month students, legacy upper-program students, freebies, and everyone at current pricing. Count each group and note what each is paying.

Now model it. Move every legacy student to double what they are paying today, or to your current upper-program price, whichever is lower. Move your front door to $397. Leave the genuine-asset freebies alone.

For most established schools that exercise produces a 40% to 60% increase in gross with zero new students, zero additional rent, zero additional square footage and zero additional marketing spend. Your staff earns more, which fixes half your staffing problems. And because your fixed costs are already covered, the net does not go up proportionally — it multiplies.

That is the fastest money available to an established school, and it is sitting there right now. This is the core mechanic behind almost every million-dollar school I have coached.

Book a Free Consultation

If you want a second set of eyes on your roster before you touch a price — which segments to move first, what to move them to, and what to say — book a Free Consultation. It is a Personal Evaluation, a $1,297 value. Bring your active count, your total collections and a rough breakdown of who is on what, and we will build the reset together.

Frequently Asked Questions

Won’t raising tuition cause a wave of cancellations?

Not if you sequence it correctly. New students pay the new price immediately and never know there was an old one — that costs you nothing. Existing students are never repriced mid-agreement; they get a two-price choice as their current program approaches expiration, and 50% to 75% of a targeted group typically takes the early offer. The cancellations you do get are concentrated among the lowest-paying, highest-complaint students, which is a trade you should take every time.

What if my market genuinely cannot afford $347 to $397?

That claim is almost always a marketing diagnosis, not a market diagnosis. Somewhere within a few miles of you, families are paying for club sports, dance, private tutoring and travel teams at or above that number. If your prospects consistently cannot afford it, you are targeting the wrong households — wrong geography, wrong income demographics, wrong offer. Fix the pond before you lower the price, because once you lower it you have capped your school’s ceiling for years.

Should I raise prices before or after I fix my marketing?

Fix the lead flow first, at least to the point where you know you can produce a predictable number of leads each month. Pricing confidence is downstream of pipeline confidence. An owner who does not know where the next enrollment is coming from will flinch at the close, and the prospect will hear it. Once you can reliably open the spigot, the fear of pricing somebody out goes away — and that is when the reset actually sticks.

About Stephen Oliver

Stephen Oliver, MBA, is a 10th Degree Black Belt and the Founder and CEO of Mile High Karate and of Martial Arts Wealth Mastery.
