Start with my <a href=\"https:\/\/martialartswealth.com\/go\/grow\/marketing\/\">martial arts marketing<\/a> hub for the strategic frame, then use this page as the tactical checklist you keep on the wall.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Faucet-and-Bucket Model<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Grandmaster Smith explains lead generation with an image I&#8217;ve never been able to improve on, so I&#8217;ll use his.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>You have a bucket. Your bucket holds leads. You fill it from three faucets:<\/strong><\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li><strong>External events<\/strong> \u2014 anything that happens away from your school. Booths, festivals, mall and shopping-center events, movie-theater promotions, school outreach, community demonstrations.<\/li>\n<li><strong>Internal events<\/strong> \u2014 anything that happens inside your building using students you already have. Buddy days, pizza parties, birthday parties, belt graduations with required guests, family enrollment pushes.<\/li>\n<li><strong>Internet marketing<\/strong> \u2014 paid social, paid search, your website, reviews, organic content.<\/li>\n<\/ol>\n\n\n\n<p class=\"wp-block-paragraph\">Now the two rules that make the model useful.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Rule one: if a faucet is dripping, you get a trickle. If it&#8217;s off, you get zero.<\/strong> Most struggling schools aren&#8217;t running three faucets at partial pressure \u2014 they&#8217;re running one at full blast and two that are completely closed. Then they wonder why a slow month in that one channel becomes a crisis.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Rule two: once the bucket is filling, the job changes to plugging the holes.<\/strong> And this is the diagnostic most owners never run. Walk the sequence:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>100 leads \u2192 40 appointments booked. That&#8217;s a big hole. You should have booked far more.<\/li>\n<li>80 appointments \u2192 30 showed up for the intro. Another hole, in a different place.<\/li>\n<li>30 intros \u2192 12 enrollments. Third hole.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Each of those gaps tells you exactly where to work. Owners almost always assume the problem is at the top of the funnel \u2014 <em>I need more leads<\/em> \u2014 when a school losing 60% of its leads before the appointment doesn&#8217;t have a traffic problem at all. <strong>You can&#8217;t fix a bucket problem by opening the faucets wider. You just spill faster and more expensively.<\/strong><\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Why Marketing Calendars Beat Marketing Ideas<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s the observation that separates my million-dollar schools from the ones stuck at $25,000 and $35,000 a month, and it&#8217;s almost embarrassingly boring.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The big schools build a written yearly marketing plan and fill in a monthly calendar. The stuck schools collect ideas.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I could go around any coaching call I run and ask each owner to show me their marketing calendar for next month, and most would say some version of: <em>&#8220;Well, I don&#8217;t have a calendar. I&#8217;ve got a couple things planned. We have a back-to-school thing coming up in August.&#8221;<\/em> Notice what happened \u2014 they answered a question about <em>this<\/em> month by describing something two months out. That&#8217;s the tell. It means nothing is scheduled right now.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Meanwhile, whenever I get a call from a school whose gross is falling or whose enrollments have dried up, roughly 99% of the time the actual finding is the same: <strong>they haven&#8217;t done any marketing.<\/strong> Not bad marketing. No marketing. And there&#8217;s always an explanation ready, because you only need an explanation when you didn&#8217;t do the thing.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The scheduling rule that fixes it<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Do not sit down on June 1st to plan June. <strong>You need June&#8217;s plan locked no later than May 15th<\/strong>, because the activities require lead time \u2014 permits, partners, printing, staffing, promotion to your own students.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And here&#8217;s what makes it sustainable rather than exhausting: <strong>roughly 80\u201390% of what you ran this month, you can run again.<\/strong> Maybe not next month \u2014 possibly two or three months out \u2014 but it goes back on the calendar. You are not inventing twenty new ideas every thirty days. You&#8217;re building a rotation. Year two is dramatically easier than year one because the calendar mostly writes itself from history.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So if it&#8217;s the 18th of the month and July isn&#8217;t substantially filled in, you&#8217;re behind. Take everything you ran in May and June, keep 80% of it, slot it into July, and add.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The number that matters<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Let me put this as plainly as I know how, because it&#8217;s the single most reliable relationship I&#8217;ve observed in fifty years:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Run 15 to 20 marketing activities every month, drawn from all three faucets, and you will get to 300 active students.<\/strong> At premium tuition, a 300-student school is a million-dollar school.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It is not complicated. It is simply not <em>easy<\/em>, and those are different words. Owners do the big visible things \u2014 show up, teach the classes, make the calls, handle the day-to-day \u2014 and skip the intangible scheduling work that has no immediate feedback. The teaching is urgent. The calendar is important. Urgent always wins unless you defend the important on a schedule.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The other reason for twenty activities rather than three: <strong>you cannot predict which ones will hit.<\/strong> One month the external events carry you. The next month it&#8217;s a referral event. Occasionally two or three land at once and you have a monster month \u2014 I&#8217;ve had owners produce well over 100 enrollments inside six weeks that way. But you can&#8217;t engineer which one pops. You can only guarantee enough attempts that something does.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Owners hear that and say they&#8217;d be overwhelmed. Understand what you&#8217;re wishing away: somewhere on every coaching call, someone is complaining they got so many intros they didn&#8217;t know how to handle them all. That is the correct problem to have. Get your faucets running and then go solve it.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Checklist: Internal Referral Events<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Start here, because internal events are the cheapest leads you will ever generate.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Two big buddy events per month.<\/strong> Systematically, on the calendar, not when someone remembers.<\/li>\n<li><strong>Pizza parties<\/strong>, run as a regular fixture.<\/li>\n<li><strong>Birthday parties.<\/strong> This is the one owners underuse most dramatically. The million-dollar schools aren&#8217;t running one birthday party every couple of months \u2014 they&#8217;re running <strong>two or three every weekend.<\/strong> One owner I coach had so much demand he added Sunday parties and paid part-time staff to run them. A school with a solid conversion rate from parties to appointments to enrollments can generate a dozen or more enrollments a month from birthday parties alone, and roughly double that when it&#8217;s tied into the rest of the referral system.<\/li>\n<li><strong>Require guests at belt graduations<\/strong>, especially the early ones.<\/li>\n<\/ul>\n\n\n\n<h3 class=\"wp-block-heading\">Ask the newest students, not the senior ones<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s a correction most schools need. Owners assume advanced students will produce the referrals. They usually don&#8217;t \u2014 their friends are either already enrolled or long since tired of hearing about it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Your best referral source is your newest enrollment.<\/strong> They&#8217;re at peak enthusiasm, their social circle hasn&#8217;t been tapped, and their friends haven&#8217;t heard the pitch. So the referral conversation belongs <em>at enrollment<\/em>, not a year later. Sit down with the new family and walk their actual world: who at their elementary school, who in their other activities, who at their daycare, who in their neighborhood would like to train with them?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Get those names when the excitement is highest. Don&#8217;t wait.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Checklist: Family Enrollments<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">This deserves its own line because it&#8217;s simultaneously a marketing channel and a retention channel.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Require both parents to attend the introductory class.<\/strong> Not prefer. Require.<\/li>\n<li><strong>Run family classes, not just kids&#8217; classes.<\/strong> The structure itself signals the expectation.<\/li>\n<li><strong>Actively encourage parents to enroll early<\/strong> \u2014 while their child is still in the honeymoon window, not two years in.<\/li>\n<li><strong>Kick it off with a family month.<\/strong> Hand every parent a uniform and get them on the floor. Even at the start, when it&#8217;s mostly optics, a floor with parents on it makes the next parent&#8217;s decision far easier.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">A family that trains together has a fundamentally different attrition profile than a child dropped off at the curb.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Checklist: Grassroots \u2014 Work Outward From Your Front Door<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">For the community-level work, I use a simple discipline: stand inside your school, then step one foot out the door, then five feet, then ten, and keep working outward. At each distance, ask what opportunity you&#8217;re currently missing.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">At the building itself<\/h3>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>A large inflatable<\/strong> out front, if your location and landlord permit it.<\/li>\n<li><strong>A-frame signs<\/strong> on the sidewalk.<\/li>\n<li><strong>A real-estate-style brochure holder<\/strong> mounted on the front window, kept stocked.<\/li>\n<li><strong>Window signage with a complete response path<\/strong> \u2014 an offer, a QR code, a phone number, and a website. Put a QR code on everything you print; adoption is universal now.<\/li>\n<li><strong>Window clings<\/strong> \u2014 vinyl artwork across the glass. I&#8217;ve watched a school <strong>triple its walk-in traffic<\/strong> on nothing more than professional graphics on the front windows.<\/li>\n<li><strong>A screen in the window<\/strong>, particularly valuable if you&#8217;re in a busy shopping center with heavy drive-by traffic rather than foot traffic. At night especially, motion catches eyes that signage doesn&#8217;t.<\/li>\n<li><strong>A rotating banner on the building<\/strong> \u2014 summer offer, back-to-school offer, New Year&#8217;s offer.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The rotation rule:<\/strong> change any of this every six to eight weeks. Not the brand \u2014 keep your logo and typography consistent \u2014 but the color scheme and the offer rationale. White background to yellow. Black type to red. New reason for the offer. The eye stops registering something it has already filed as furniture, and a color change alone brings it back into view. This applies to rack cards, banners, bandit signs, everything.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">On the sidewalk: the VIP program<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">This is the lowest-cost, highest-labor lead source available to you, and it works about as well today as it ever has.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The mechanics: someone stands outside your school, or in the shopping center, or in the parking lot, with a clipboard, information sheets, and guest passes. They approach people and have a short conversation.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The script is genuinely this simple:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\"><p><em>&#8220;Hi, how are you doing? We&#8217;re from the martial arts school right over there and we&#8217;re running a promotion to introduce people to the benefits of martial arts \u2014 two weeks of lessons free plus a free uniform, no obligation. It&#8217;s not just self-defense; it&#8217;s confidence, discipline, focus. Is that something you&#8217;d be interested in?&#8221;<\/em><\/p><\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s it. Yes, no, or &#8220;tell me more&#8221; \u2014 and if it&#8217;s &#8220;tell me more,&#8221; you&#8217;re having the same conversation you&#8217;d have on an outbound lead call.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Run the arithmetic. You&#8217;ll get roughly nine noes for every yes. Every yes is a lead you book an appointment for. Perhaps half of those show. <strong>Talk to 100 people in a day and you&#8217;ve produced about 10 appointments and 5 intros.<\/strong> That is an entirely worthwhile day, and you don&#8217;t have to do it yourself \u2014 a vivacious, outgoing 16-year-old can be trained to do it in an afternoon, and you can compensate them based on how many intros actually show up at the school rather than on hours.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Two honest cautions. First, <strong>it burns people out quickly<\/strong> \u2014 plan on rotating helpers, recruiting through the ones you have, or hiring interns for a month at a time. Second, <strong>most people are too shy to approach a stranger<\/strong>, which is the real reason this doesn&#8217;t get done, not the script&#8217;s difficulty. Grandmaster Smith&#8217;s point is that a shopping center is actually easier than a movie theater, because moviegoers are rushing to a showtime while shoppers are often just browsing and have time to talk.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If you&#8217;re in a dead location \u2014 a warehouse district with no foot traffic \u2014 don&#8217;t do it at your own door. Go where the people are: the busy shopping center, or rent a kiosk in an enclosed mall and run the identical play.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">One story that should embarrass all of us. A school I later took over had, under its previous operators, gone down to a restaurant at the end of their shopping center during Friday lunch hour and booked <strong>35 appointments in one afternoon.<\/strong> It was so effective that they never did it again. I hounded the next operator three weeks running before it happened a second time. This is the most common pattern in our industry: the thing that works gets abandoned because it required someone to walk outside.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Rack cards and lead boxes<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Two related distribution plays with different economics.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Lead boxes<\/strong> are drawing-entry boxes \u2014 &#8220;enter here to win a year of free lessons,&#8221; everyone who enters gets a few weeks of lessons, and they hand you name, address, and phone. They work exactly as well as they ever did. The leads are <strong>low quality but high volume<\/strong> \u2014 you can produce hundreds of leads a month. They require labor: someone to place them, service them, and collect entries.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Rack cards<\/strong> are the higher-quality alternative and now my default. A rack card is one-third of a letter-size sheet, full color, on card stock, sitting in a tri-fold brochure holder on a merchant&#8217;s counter. The prospect takes the card and responds on their own \u2014 scans the QR code, calls, or visits the site. <strong>Far fewer leads, far more genuinely interested people.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This is not a new idea. One of the very first marketing things I ever did was copy the Jhoon Rhee tri-fold brochure format, print 10,000 of them, buy a stack of brochure holders, and place them with every merchant in our shopping center and across the street. Forty-plus years later the play is identical; only the printing costs have changed.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">At scale, this becomes an operation. At one point I ran a small phone room \u2014 six lines, six people on outbound calls \u2014 with one full-time person doing nothing but placing and collecting from lead boxes across multiple locations. We learned which categories of merchant produced (fast food and ice cream were consistently our best) and blanketed an area for six weeks at a time. It worked like a charm. It was also a great deal of labor, which is why we eventually shifted most of that energy to higher-leverage activities. Both still work. Choose based on what labor you actually have.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Charitable fundraiser co-ops with local merchants<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">This is the highest-leverage grassroots play in the checklist, and it&#8217;s badly underused.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The structure: partner with a high-traffic food merchant on a <strong>charitable fundraiser<\/strong> where you&#8217;re co-sponsors. Our standard offer was a four-week program plus a free uniform for $47, with 100% of the proceeds going to a children&#8217;s hospital foundation. We paid for the printing and supplied the pieces; the merchant handled distribution.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Then you hit the same location three ways at once:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Bag inserts or tray liners<\/strong> \u2014 a card in every takeout bag, or a printed liner on every tray.<\/li>\n<li><strong>Box toppers<\/strong> \u2014 an ad card on top of every pizza box going out the door.<\/li>\n<li><strong>Counter rack cards<\/strong> and <strong>an 11\u00d717 poster in the window.<\/strong><\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Carry-out customers get hit in the window, at the counter, and in the bag. We ran this with national burger chains, ice cream chains, and every major pizza brand, personalizing the pieces with the merchant&#8217;s logo and printing whatever quantity they needed.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The economics are what make it extraordinary. Flyers cost a couple of pennies each. A stamped envelope costs vastly more. Direct mail hits harder per piece, no question \u2014 but when your only cost is printing, you can distribute hundreds of thousands of pieces for the price of a modest mailing. Across my locations over the years I&#8217;ve put out something in the neighborhood of ten million flyers this way.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Posters, flyers, and the free-labor plays<\/h3>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Bandit signs<\/strong> \u2014 the roadside corrugated signs. They&#8217;re called bandit signs because they&#8217;re essentially universally illegal, so know your local ordinances. A compliant substitute is an <strong>11\u00d717 poster<\/strong> (just double a standard sheet) placed with permission \u2014 and the charitable fundraiser angle is what gets merchants to say yes to putting it in their window.<\/li>\n<li><strong>Keep 10,000 flyers in the storage room.<\/strong> Always. Every school I ran had a standing inventory, because the constraint on distribution should never be &#8220;we ran out.&#8221;<\/li>\n<li><strong>Oversized sticky notes.<\/strong> Printed, adhesive, and they go on car windows without the litter problem of a windshield flyer.<\/li>\n<li><strong>Parking lots and door hangers.<\/strong> When you have five helpers and three students in a summer class \u2014 and you will \u2014 that&#8217;s not a problem, that&#8217;s a distribution team. Send them to the big-box parking lot, or organize door hangers through the immediate neighborhood.<\/li>\n<li><strong>Phone contests.<\/strong> With a group of teenage helpers on hand, split the call list and run a contest: one hour, most appointments booked, I&#8217;m buying dinner. It&#8217;s reliably lopsided \u2014 one person books a dozen and three book one each. That gap has nothing to do with skill and everything to do with <strong>who is willing to dial and have the conversation<\/strong> rather than manufacture reasons not to. Which, incidentally, is the same gap that separates schools.<\/li>\n<\/ul>\n\n\n\n<h2 class=\"wp-block-heading\">Layering Paid Media on Top<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Everything above works at nearly zero budget, which is why it comes first. Once those activities are generating cash flow, layer paid media on top:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Paid social \u2014 Facebook and Instagram primarily, with the others as supporting channels.<\/li>\n<li>A properly built website that converts, not a brochure.<\/li>\n<li>Paid search for high-intent local queries.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Note the order. <strong>The grassroots and event work creates the cash flow that funds the advertising<\/strong>, not the other way around. Schools that try to buy their way to 150 students before establishing the free channels typically run out of money before the ad account gets efficient. And the schools that grow largest never let go of community outreach and live events \u2014 they simply hire people to run them and develop a team to execute, so the owner isn&#8217;t personally standing at every booth.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Frequently Asked Questions<\/h2>\n\n\n\n<h3 class=\"wp-block-heading\">How many marketing activities should a martial arts school run each month?<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Fifteen to twenty, drawn from all three sources \u2014 external events, internal referral events, and internet marketing. The point isn&#8217;t that all twenty perform; it&#8217;s that you can&#8217;t predict which two or three will hit in a given month, so you need enough attempts that something does.
