It isn&#8217;t. It&#8217;s a measurement statement, and it&#8217;s tied directly to one specific figure: <strong>net enrollment.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If this month&#8217;s active count is higher than last month&#8217;s, you&#8217;re green and growing. If it isn&#8217;t, you&#8217;re rotting \u2014 regardless of how busy you were, how good the classes felt, or how many leads you generated. There&#8217;s no third state and there&#8217;s no partial credit.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Which means the whole game is knowing your numbers well enough to answer that question on the first of every month, before the feeling of the month has a chance to fool you.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Four Numbers<\/h2>\n\n\n\n<h3 class=\"wp-block-heading\">1. Student Value<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Total gross revenue for the month \u00f7 active count.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s it. If a school grossed $118,000 with 293 active students, student value is roughly $402.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This is the single most revealing number in a martial arts school, because it silently reports on your pricing, your program structure, and \u2014 critically \u2014 your renewal system all at once.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Rough bands, from what I see across hundreds of schools:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Low $200s or below<\/strong> \u2014 you have a renewal problem, almost certainly. Not a pricing problem first; a renewal problem.<\/li>\n<li><strong>$300\u2013$350<\/strong> \u2014 respectable, usually a school with good base tuition and a partially functioning upgrade path.<\/li>\n<li><strong>$400+<\/strong> \u2014 a school with premium base tuition <em>and<\/em> a working renewal system moving students into a higher-level program.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s the diagnostic that makes this number so useful: <strong>if your student value is at or below your basic program tuition, essentially nobody is renewing.<\/strong> If your base program is $375 a month and your student value is $329, the arithmetic is telling you that upgrades and higher-level programs are contributing almost nothing \u2014 and it&#8217;s telling you that before you&#8217;ve looked at a single renewal report.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">2. Active Count<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">How many students actually attend. Not how many are billing.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I&#8217;ve written elsewhere at length about the discipline required here, so I&#8217;ll be brief: <strong>if they haven&#8217;t walked through the door, they&#8217;re not active.<\/strong> Not &#8220;active but injured.&#8221; Not &#8220;active but traveling.&#8221; Not &#8220;active because the doctor said four weeks.&#8221; One-week inactive, three-week inactive, one-month inactive \u2014 those are the files, and excuses don&#8217;t move anyone between them.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The moment excuses enter the definition, this number becomes fiction, and since it&#8217;s the denominator of student value, your student value becomes fiction too.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">3. Net Enrollment<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>(Active count at the start of this month + enrollments during the month) \u2212 active count at the start of next month.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Or more simply: did you finish the month with more students than you started with, and by how many?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">One month&#8217;s figure is noise. What you want is the <strong>rolling average over the last six or twelve months<\/strong>, because that average is what turns into a projection.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Rough read:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Net 2\u20133 per month<\/strong> \u2014 you&#8217;re moving very slowly. At that pace a meaningful goal is years out.<\/li>\n<li><strong>Net 8\u201310 per month<\/strong> \u2014 that&#8217;s roughly 100\u2013120 additional active students per year. That&#8217;s a genuine growth pattern.<\/li>\n<\/ul>\n\n\n\n<h3 class=\"wp-block-heading\">4. Monthly Attrition<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Your dropout percentage. Industry average runs <strong>3\u20135% per month.<\/strong> Well-coached schools <strong>target below 2%.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And this is the number that most dramatically changes your runway, for a reason that surprises owners: attrition is a <em>multiplier<\/em> on everything else. Enrollments add students arithmetically; attrition removes them as a percentage of your whole base. The bigger you get, the more brutal a high attrition rate becomes.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Running the Runway Calculation<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Now put them together. Here&#8217;s the exact arithmetic, using a worked example built from the pattern in that call rather than any one school&#8217;s figures.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Suppose a school is at:<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Active count: <strong>290<\/strong><\/li>\n<li>Student value: <strong>$400<\/strong><\/li>\n<li>Current gross: <strong>~$116,000\/month<\/strong><\/li>\n<li>Average net enrollment: <strong>8\/month<\/strong><\/li>\n<li>Attrition: <strong>6%\/month<\/strong><\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Step one \u2014 where does the current trajectory land?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It&#8217;s March. Ten months remain in the year. At net 8 per month, that&#8217;s 80 more students, ending the year at <strong>370 active.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">370 \u00d7 $400 = <strong>$148,000 a month.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So at the <em>current rate, changing nothing<\/em>, this school crosses $148K a month by year-end. That&#8217;s not a dream. That&#8217;s the trend line, already in motion.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Step two \u2014 what does the goal require?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Say the target is $150,000 a month. At a $400 student value, that requires <strong>375 active students.<\/strong> The school is at 290, so the gap is 85 students, and at net 8 per month the answer is: <strong>about ten and a half months.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now you have a date. Not a wish \u2014 a date. And with a date, every decision this month is either pulling that date closer or pushing it away.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Step three \u2014 how do you pull the date in?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">There are exactly three levers, and it&#8217;s worth being explicit about them:<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li><strong>Raise student value<\/strong> \u2014 better pricing, better program structure, better renewals.<\/li>\n<li><strong>Raise gross enrollments<\/strong> \u2014 more marketing activity, better conversion.<\/li>\n<li><strong>Lower attrition<\/strong> \u2014 keep the students you already paid to acquire.<\/li>\n<\/ol>\n\n\n\n<p class=\"wp-block-paragraph\">For the school above, look at which lever is loosest. Attrition is at 6% against a well-coached target of 2%. Cutting it to 3% \u2014 half of current, and entirely achievable inside a year \u2014 roughly doubles net enrollment without adding a single new lead, because every student saved is a student you don&#8217;t have to replace.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That single change collapses a ten-month runway to roughly <strong>five months.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Same marketing. Same building. Same staff. Half the time.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This is why I push attrition first with almost every school I coach. If this month is worse than last month, you know it on the first, and you have thirty days to respond rather than eleven months of drift.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The 60\/40 Rule: Where Million-Dollar Revenue Actually Comes From<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Now the structural finding that ties all four numbers together, and the one that separates schools that plateau from schools that don&#8217;t.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>In a million-dollar school, at least 60% of total gross comes from renewals and roughly 40% from new enrollments.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If you&#8217;re below 60% on renewals, you&#8217;re behind \u2014 no matter how good your marketing is.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Grandmaster Smith puts it in the starkest possible terms, and I&#8217;ve never seen an exception in fifty years: <strong>we have never seen a school become a million-dollar school without getting its renewals working.<\/strong> Not one.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The reason is the treadmill. A school that enrolls students who train for a year and then leave has to replace its entire student body annually. A hundred in, a hundred out. All the marketing energy, all the ad spend, all the staff hours \u2014 consumed just standing still.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Renew them and the picture inverts. A renewed student typically trains <strong>four to six years<\/strong>, not one. Now new enrollments are additive rather than compensatory, and growth becomes cumulative.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Renewal is your best retention tool<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">This is the part owners get backwards. They think of renewal as a revenue event that happens <em>after<\/em> you&#8217;ve retained someone. It&#8217;s the reverse: <strong>renewal is what causes retention.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The blunt version: if a student doesn&#8217;t renew, they are going to drop out. One hundred percent of them. The only open question is <em>when<\/em> \u2014 two months, six months, or at the end of the year. But a student who never converts a short-term arrangement into a long-term commitment is on a countdown from day one.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Renew them and you have a real shot at keeping them. You still have to teach well and still have to run your attendance follow-up. But you&#8217;ve replaced a countdown with a commitment.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Renew at white belt<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s where the money is, and where nearly every underperforming school I audit is failing.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Target renewing 80\u201390% of white belts before they reach their first belt<\/strong> \u2014 typically within the first two months. The absolute floor is 50%.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That means the first eight to ten lessons after enrollment aren&#8217;t &#8220;the beginning of training.&#8221; They&#8217;re <strong>an extended introductory process<\/strong>, during which you set the black belt goal and get a commitment to train to black belt and beyond, right then.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Owners consistently under-emphasize this window, and it&#8217;s the most expensive omission in the industry. Wait until green belt and you&#8217;re negotiating with someone who already got what they came for.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The renewal metric nobody tracks<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">One measurement correction, because it hides a lot of failure.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Most owners track: <em>of the students I enrolled, how many renewed?<\/em> That&#8217;s the right number. But many quote a different one \u2014 <em>of the renewal conferences I held, how many closed?<\/em> \u2014 and confuse the two.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Watch how that goes wrong. An owner says he&#8217;s closing 80% on renewals. Fine. How many did you enroll last month? Twenty. How many renewal conferences did you hold? A high close rate on a tiny number of conferences is a scheduling failure wearing a costume.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Presenting the Renewal: Walk Them Up, Don&#8217;t Drop the Number on Them<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">When renewal numbers slip at a school with a good product, the cause is almost always presentation \u2014 specifically, hitting the family with a total instead of walking them into it one increment at a time.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s the difference.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Wrong:<\/strong> <em>&#8220;The leadership program is $675 a month, and it&#8217;s $1,500 today to get started.&#8221;<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Right:<\/strong> <em>&#8220;That&#8217;s the higher-level program. There are a couple of options, and most of our parents prefer the leadership program because it includes this, this, and this. It ends up being about an additional $300 a month on top of the current program. Is that going to work for the budget?&#8221;<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Same destination. Completely different experience. You presented an <strong>increment<\/strong> against a number they&#8217;ve already accepted, not a new total they have to re-evaluate from scratch.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Then, and only then, handle the initial investment as its own separate step: <em>&#8220;Typically we do $1,500 to get started. Is that going to work for the budget today \u2014 yes or no?&#8221;<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And if it&#8217;s no: <em>&#8220;No problem. What would work?&#8221;<\/em> \u2014 <em>&#8220;I could do half.&#8221;<\/em> \u2014 <em>&#8220;Perfect, let&#8217;s do it that way.&#8221;<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Notice there&#8217;s no resistance anywhere in that exchange. We&#8217;re all martial artists; think of it as soft style rather than hard style. You&#8217;re not blocking back, you&#8217;re redirecting and continuing forward. <strong>The renewal conference should be smooth, calm, and relaxed \u2014 never tense and never a negotiation.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That distinction matters more than it sounds. A great deal of sales training is really <em>negotiation<\/em> training, and negotiation is the wrong frame entirely. You&#8217;re not developing a commercial property. You&#8217;re moving a student into a higher level of training that is genuinely better for them. Make it as easy and painless as possible.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The two-level structure \u2014 and the pricing error hiding inside it<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">A related finding that comes up constantly. An owner will tell me: <em>&#8220;I dropped my two-level program structure because everyone chose the lower one anyway.&#8221;<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Every single time I&#8217;ve heard that explanation, the actual cause was the same: <strong>they were dramatically undercharging for the higher-level program.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The top-level program needs a price that makes it a genuine premium option, which then creates a legitimate fallback position at the base level. And here&#8217;s what actually happens when you price it properly: in my experience, <strong>somewhere between 75% and 90% of families still choose the most expensive program.<\/strong> They were never choosing the cheap one because it was cheap \u2014 they were choosing it because the expensive one wasn&#8217;t differentiated enough to feel like a different decision.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Just be deliberate about how you present the increase. The number itself is rarely the obstacle. The presentation almost always is.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">A Note for Multi-School Owners: Don&#8217;t Pull Three Up at Once<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">One more piece, because multi-school owners consistently make the same error.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">They watch their combined number. That&#8217;s fine for the ownership view, but it hides everything that matters \u2014 and it lets a strong location carry a weak one indefinitely. <strong>Track each location separately<\/strong>, and compare them against each other, because that comparison is how the group learns.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Then, when it&#8217;s time to push, don&#8217;t push everywhere at once. Trying to pull three locations up simultaneously spreads your time, energy, and money so thin that nothing moves.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Two strategies, both effective:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Take the best one over the goal line first.<\/strong> Identify whichever location is closest to your target and take an aggressive personal interest in it until it crosses $100,000 a month. It&#8217;s far easier to move a school that&#8217;s already clicking from where it is to $110K than to fix the struggling one \u2014 and once one location is past the line, it will largely stay there. Then go take the worst one and do the same thing.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Or take the worst one and make it the best one.<\/strong> This was my personal preference for years when I was unhappy with an organization&#8217;s overall numbers. Walk into the weakest location and turn it into the strongest \u2014 usually a tripling or better. The effect on the rest of the group is remarkable, because it destroys the excuse. When one location does $60K and another does $25K, everyone quietly attributes it to the location, the market, or the demographics. Take the $25K location to $100K and every one of those explanations evaporates at once, and the whole organization&#8217;s standard resets upward \u2014 often lifting the others 50% on example alone.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Either way: <strong>one at a time, all the way over the line.<\/strong><\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Frequently Asked Questions<\/h2>\n\n\n\n<h3 class=\"wp-block-heading\">What is student value in a martial arts school and what&#8217;s a good number?<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Student value is total monthly gross divided by active count.
