Nobody widens it for a pitcher who can&#8217;t find it. A decorated tournament competitor from one of the great Korean lineages in this country, repeatedly a national heavyweight champion at the largest events of that era. Then a double major, an MBA, and a law degree. Then twenty-five years running the karate program at a U.S. service academy \u2014 <strong>without pay<\/strong>, because he loved the art \u2014 while building an active law practice he still runs today.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I&#8217;ve generalized names and identifying details throughout, but the teaching is his. Take away any one and the stool falls over.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Most owners are strong on one, adequate on a second, and quietly ignoring the third. And notice that the two legs owners most often neglect \u2014 product depth and leadership \u2014 are precisely the two that determine whether the third one, money, ever works.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Let&#8217;s take them in the order that matters.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Leadership: Authority Is Granted, Not Taken<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s the definition that reframed this for a room full of experienced instructors:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Leadership is being in a position of directing others \u2014 and that position only exists because the people you lead have given you the authority to hold it.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">You do not take authority. They hand it to you. Which means your entire job as a leader is doing whatever it takes for people to be willing to hand it over \u2014 to have confidence in you, to believe you&#8217;ll actually lead.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Rank doesn&#8217;t produce this. Title doesn&#8217;t produce it. You cannot walk onto your floor and announce that you&#8217;re in charge and expect anything real to follow. Plenty of school owners have the highest rank in the building and no authority whatsoever, and they usually blame their staff for it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">There&#8217;s a line attributed to Alexander the Great that captures the stakes: <em>he would rather fight an army of lions led by a sheep than an army of sheep led by a lion.<\/em> The lion&#8217;s followers grant him authority, and they&#8217;ll walk into anything behind him. That&#8217;s the asymmetry. The quality of your people matters less than whether they&#8217;ve given you the right to lead them.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The mentor who earned it at five in the morning<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">He illustrated it with the story of one of his two great mentors \u2014 not a martial artist at all.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A young immigrant comes home from the Korean War, works hard, saves, and buys a small bar in the 1950s. A regular customer owns eighteen vending machines, and the phone in the bar rings constantly: <em>tell him the machine here is broken, tell him the one across town is broken.<\/em> The customer spends his days running around fixing them.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So the bar owner asks the man to teach him how to fix vending machines, just to earn a little extra. He learns. He works. He saves. Eventually he buys those eighteen machines.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Then he builds a routine, and the routine is the whole lesson:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>5:00 a.m.<\/strong> \u2014 out stocking every machine with drinks, chips, and sandwiches his wife made the night before.<\/li>\n<li><strong>9:00 a.m.<\/strong> \u2014 home, then to the bank to deposit, then out prospecting for new machine locations.<\/li>\n<li><strong>Noon<\/strong> \u2014 home for a half-hour nap.<\/li>\n<li><strong>Afternoon to midnight<\/strong> \u2014 working the bar, while his wife makes the next day&#8217;s sandwiches.<\/li>\n<li><strong>Midnight<\/strong> \u2014 close, go home, sleep.<\/li>\n<li><strong>5:00 a.m.<\/strong> \u2014 again.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Today that operation runs tens of thousands of vending machines, employs thousands of people, moves hundreds of thousands of sandwiches a day, and is one of the largest privately held food companies in the world. And the man is still in his office before dawn, in his nineties.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Who wouldn&#8217;t follow that man?<\/strong> Nobody working for him has to be <em>persuaded<\/em> of anything. They watched him earn it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now apply that to your school:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>You are there before your staff arrives and after they leave.<\/li>\n<li>If you expect them to kick with a certain intensity, you kick with more.<\/li>\n<li><strong>You do what you are asking them to do.<\/strong> Otherwise it does not work. It has never worked.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">This is where a great many school owners quietly lose their staff \u2014 not through some management failure, but because they asked people to hustle on a Saturday while they slept in. Your team is always running a comparison, and you don&#8217;t get a vote in it.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Product: What Actually Differentiates You<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Second leg. His question to the room was blunt: <strong>what is your product, and why should anyone choose you over the school up the street?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">You&#8217;re selling a service, and most owners describe that service in terms nobody can distinguish: we teach discipline, we build character, we develop confidence. So does the school four miles away, in exactly those words. When a parent faces a choice between two indistinguishable options, they choose on price and convenience \u2014 and now you&#8217;re in the commodity trap, wondering why families balk at your tuition.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">His answer: <strong>the depth behind what you teach is the differentiation, and almost nobody bothers to know it.<\/strong><\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Know your lineage, all the way back<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">He then traced his own line from memory \u2014 from the transmission of the fighting arts out of India into the Chinese temples, through the envoy who carried a form to Okinawa, through the Okinawan masters who followed: the one who served as an imperial bodyguard, the one who believed the art built character and pushed to introduce it into the public school system early in the twentieth century, the one who insisted on the distinction between <em>practice<\/em> and <em>training<\/em>, the one who taught that if your hand goes first, withhold your temper \u2014 and if your temper goes first, withhold your hand. Down to his own instructor, and to him, and to us.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s not a history lesson for its own sake. <strong>It&#8217;s a philosophical foundation, and it&#8217;s what converts a vague claim into a specific one.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">When a parent asks how martial arts builds character, the weak answer is &#8220;because it teaches discipline.&#8221; The strong answer explains <em>how<\/em>, and it draws on centuries of accumulated intent.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The distinction that changes the sales conversation<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s the sharpest point he made, and I&#8217;ve been using it since.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>In the West, we take a physical activity and then apply a philosophy to it.<\/strong> Soccer, football, baseball, gymnastics, swimming \u2014 the activity comes first, and then we attach the slogans. When the going gets tough, the tough get going. A quitter never wins.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>In the East, the philosophy came first, and the martial arts grew out of it.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Consider what produced that philosophy. Wars there weren&#8217;t fought over a season or a decade \u2014 regions were at war for centuries. A warrior leaving his house assumed anyone he encountered might be an enemy. He slept with his armor within reach and his sword beside him. If he didn&#8217;t come home, his wife would put on the armor and sleep with the sword, so that anyone looking in would believe a man was there.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That is the environment from which these arts emerged. The character elements weren&#8217;t marketing copy attached afterward \u2014 they were survival requirements.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now, when you teach that to your students, character isn&#8217;t an assertion. It&#8217;s an inheritance.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>And the elements are specific.<\/strong> He defined them precisely, and school owners should be able to do the same:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Duty<\/strong> \u2014 an obligation you assume, or one that&#8217;s imposed on you.<\/li>\n<li><strong>Honor<\/strong> \u2014 the discharge of that duty even when no one will ever know, even when nobody is watching.<\/li>\n<li><strong>Intention<\/strong> \u2014 <em>why<\/em> you assumed the duty and why you discharged it. To look good in front of someone? Or for its own sake?<\/li>\n<li><strong>Patience<\/strong> \u2014 deferring present action for greater future action.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Teach those four with that precision and you&#8217;ll never again say &#8220;we build character&#8221; and hope it lands.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Mercedes Question<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Now the pricing implication, which is where the product leg meets the money leg.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">He set it up as a thought experiment. Put a Volkswagen, a Cadillac, and a Mercedes in the parking lot and ask which you&#8217;d buy. You&#8217;ll get different answers, based mostly on cost.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Now make them all the same price. Who isn&#8217;t taking the Mercedes?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And here&#8217;s the uncomfortable observation: <strong>most martial arts schools in a given market are priced in roughly the same range.<\/strong> Not identical, but close enough that families perceive them as comparable.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So the question answers itself: <strong>why aren&#8217;t you the Mercedes?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Not by charging more \u2014 by <em>being<\/em> worth more. By holding everything to a higher standard. The gap between the best school in a market and the average school in the same market, at nearly the same price, is enormous \u2014 and it is almost entirely a standards gap, not a resources gap.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This connects directly to where premium tuition actually comes from. Top, well-coached schools charge <strong>$347 to $397 a month<\/strong> for new-student tuition while the industry average sits somewhere between $140 and $185. That gap is not a pricing trick. It&#8217;s the Mercedes question answered correctly, over years.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The 17-Inch Standard<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Which brings us to the centerpiece, and the reason I titled this article the way I did.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>How wide is home plate?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Seventeen inches.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">In junior high school, it&#8217;s 17 inches. In high school and junior varsity, 17 inches. Varsity, 17 inches. College, 17 inches. In the major leagues \u2014 17 inches.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">We do not put a pitcher on the mound, watch him miss, and say: <em>&#8220;You know what, we&#8217;re going to make it 18 inches for you. Can&#8217;t hit 18? How about 18 and a half?&#8221;<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>We don&#8217;t change the standard. The pitcher practices.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And then the line I&#8217;d put on the wall of every martial arts school in the country:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\"><p><strong>Never, ever apologize for holding yourself to a higher standard.<\/strong><\/p><\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">Standards get lowered constantly, almost always to accommodate somebody \u2014 a student who isn&#8217;t ready, a family who&#8217;s frustrated, a staff member who didn&#8217;t prepare, a schedule that got tight. Each individual accommodation seems humane. Collectively they are how a great school becomes an average one, and it happens so gradually that nobody can point to the day it changed.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">He made the point from a service-academy context, where the stakes are unambiguous: those students have to meet standards because they&#8217;re going into harm&#8217;s way. His framing was that in that profession, second place is for the person you leave behind on the battlefield. He was explicit that he was not talking about trophies \u2014 he was talking about whether a student, when they actually need what you taught them, will be able to use it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now, he also acknowledged the commercial reality directly. Participation awards, encouragement, meeting beginners where they are \u2014 he understands why schools do those things, and there&#8217;s a legitimate place for them, particularly with children. <strong>The distinction is between the encouragement you offer and the standard you certify.<\/strong> You can be enormously warm about the first while being immovable about the second. What you cannot do is award a rank that wasn&#8217;t earned and expect the rank to mean anything to the next student who tries for it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Your black belt is 17 inches wide. Keep it there.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">&#8220;Not Everything Changes&#8221;<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">He closed with a story about his own training that I want to handle carefully, because the training methods of that era included things none of us should replicate. His instructor, by his own account, trained a small group with a bamboo stick and real physical consequences \u2014 the kind of training that was common in some schools in the 1960s and 70s and that we would rightly never conduct today. Student safety standards have changed, and they changed for good reasons.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But the exchange that followed is the part worth keeping.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">After a particularly rough session, he sat down with his instructor, frustrated, and made the argument every generation makes: <em>things change. Training methods change. This isn&#8217;t how it&#8217;s done anymore.<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">His instructor asked him: <strong>&#8220;How much is two plus two?&#8221;<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Four.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>&#8220;Okay. Two thousand years ago, how much was two plus two?&#8221;<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Then he laughed and walked out.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s the whole lesson, and it survives entirely intact even after you discard the training method that provoked it. <strong>Methods change. Some things don&#8217;t.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The delivery evolves. The safety standards evolve \u2014 and should. The technology evolves. But effort still produces results and its absence still doesn&#8217;t. Standards still have to be held or they cease to be standards. Showing up before everyone else still earns you the authority to lead them. Character is still built by doing hard things well when nobody is watching.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">An enormous amount of what gets sold as innovation in this industry is really just permission to stop doing the hard part. Two plus two is still four.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Think in Decades, Not in Weeks<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">A related point he made almost in passing, and it&#8217;s the difference between a school owner and a business owner.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Don&#8217;t think two minutes ahead, or a day, or a week. Think five years, ten years, twenty years ahead.<\/strong> You can&#8217;t be myopic. Yes, you&#8217;re teaching students today and doing what you can do today. But what are you doing in twenty years? Where do you want to be?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">He answered it for himself: when he started his law practice, he began investing. Today the income from the buildings and shopping centers he acquired exceeds the income from a successful legal practice.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The Greek proverb he offered for it \u2014 <em>little by little, we fill the sack<\/em> \u2014 is the honest description of how it happens. Nothing dramatic, for a long time, and then the accumulation becomes exponential.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">For a school owner, that means the question isn&#8217;t only &#8220;how do I get to $100,000 a month.&#8221; It&#8217;s what the school owns, what you own, what the income streams look like when you no longer want to teach five nights a week, and who is being developed right now to carry the standards when you step back.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Why This Is Actually a Pricing Article<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Now let me tie the three legs together, because Grandmaster Smith made the connection explicitly at the end and it&#8217;s the most commercially important idea in the session.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Why do parents pay substantially more for a private school?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Not because it&#8217;s closer to the house. Not because they enjoy spending an extra $20,000 a year for twelve years. They do it because of the <strong>perception of value<\/strong> \u2014 built on the history of the school and, above all, on what its graduates went on to become. There are no guarantees. They pay anyway.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s the correct model for a premium martial arts school. We&#8217;re the private schools of the martial arts industry, and the reason is that families get demonstrably more.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So: <strong>develop your own graduates as your proof.<\/strong> The presenter in that session <em>was<\/em> the proof \u2014 a student whose instructor once sent him home from the school and told him not to return until he&#8217;d enrolled in college, who then checked his grades, who produced a lawyer and a twenty-five-year volunteer instructor at a service academy out of a kid working the door at a nightclub. The former students in the room that night had their own versions.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Every one of those is a testimonial that no marketing budget can manufacture.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And that&#8217;s the answer to price resistance. <strong>When you&#8217;re genuinely delivering that \u2014 when you take a real personal interest in every student, know their families, and hold the standard \u2014 families do not complain about the price.<\/strong> In a healthy school, roughly 75% of students renew, and the 25% who don&#8217;t are largely people who never saw the value or the vision. Those aren&#8217;t lost customers you should chase. Frequently they&#8217;re people you&#8217;re better off without, because a student who doesn&#8217;t see it tends to dampen the ones who do.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Price objections are almost always a value-communication failure, and value-communication failures are almost always a <em>product depth<\/em> failure. Which is where we started.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Find Your Mentors<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">One last thing, because Grandmaster Smith underlined it and it applies to everyone reading this.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Nearly every successful person either of us has known had a mentor. Very few people build anything substantial entirely on their own. The presenter had two \u2014 his instructor, and the vending-machine entrepreneur who was not a martial artist at all.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That second point deserves emphasis. <strong>Your most valuable mentor may have nothing to do with martial arts.<\/strong> Look for people who have already built what you&#8217;re trying to build, whatever industry they built it in.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And understand the obligation running the other direction: if you have the opportunity to have that impact on somebody, that&#8217;s a duty. You never know which sentence you say to a student changes the direction of their life by 180 degrees. In that session, the entire chain traced back to one instructor telling one teenager to go enroll in college \u2014 and then actually checking the grades.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Frequently Asked Questions<\/h2>\n\n\n\n<h3 class=\"wp-block-heading\">How do I differentiate my martial arts school from competitors nearby?<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Through product depth, not claims. Every school in your market says it builds discipline, character, and confidence, so those words differentiate nothing.
