They&#8217;ve trained students, parents, and staff to interrupt them at will, so the important work never happens. Time Management for Entrepreneurs<\/em>. I&#8217;ve generalized names and identifying details throughout.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">We recorded it for a professional-services audience, but almost none of it is profession-specific. A martial arts school owner, a financial advisor, and a solo attorney all have the same structural problem: <strong>a valuable skill, and a business that consumes every hour they don&#8217;t actively defend.<\/strong> For the wider growth framework, start with my <a href=\"https:\/\/martialartswealth.com\/go\/grow\/school-growth\/\">martial arts school growth<\/a> hub.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Start With the Life, Then Build the Business<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Before the four walls, the premise \u2014 and it&#8217;s a premise most owners have inverted without noticing.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>You build a business to support the life you want to live.<\/strong> So you decide what you want your life to look like <em>first<\/em>, then you design a business that produces it, then you create marketing that supplies the students that business needs.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Nearly every school owner I&#8217;ve met did it in the opposite order: opened a school, took whatever it demanded, and fitted a life into the gaps. Twenty years later the school is the client and the owner is the employee.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">My guest made a related point I want to keep: <strong>it isn&#8217;t &#8220;work-life balance.&#8221; It&#8217;s life.<\/strong> You have one. Work is part of it \u2014 you have to earn a living to live and enjoy things. But the phrase &#8220;work-life balance&#8221; implies two separate accounts you&#8217;re rationing between, and that framing lets people quietly bankrupt one of them.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Which brings up the test that ends the argument. Everyone says they value their family. Nobody has ever said otherwise. So here&#8217;s the question: <strong>if I followed you around for a week and simply observed how you spent your time, would the observation confirm what you say you value?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">For a great many owners the honest answer is no. And the mechanism is specific: when an owner can&#8217;t control the time the business demands, <strong>they don&#8217;t take it from the business. They take it from their family.<\/strong> They&#8217;re in earliest, they leave last, they&#8217;re there on weekends, and when they&#8217;re at the dinner table they&#8217;re absent.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s what the four walls are actually protecting.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Wall One: Eliminate \u2014 Don&#8217;t Automate, Obliterate<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Everybody&#8217;s first instinct with a time problem is to get more efficient at the things they&#8217;re doing. That&#8217;s usually the wrong move, and there&#8217;s an old <em>Harvard Business Review<\/em> piece I&#8217;ve cited for decades that makes the case: <strong>&#8220;Don&#8217;t Automate, Obliterate.&#8221;<\/strong> It grew into the book <em>Reengineering the Corporation<\/em> and kicked off an entire era of corporate restructuring.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The core finding was that companies were spending enormous effort automating processes that shouldn&#8217;t have existed at all. One of the examples that stuck with me compared two auto manufacturers whose headcounts for the same function differed by more than an order of magnitude \u2014 not because one had better software, but because one had eliminated most of the steps.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So before you optimize anything, ask: <strong>what here shouldn&#8217;t be done at all?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This is what accumulates in a school. Systems that made sense once. Internal reports nobody reads. Software collecting data nobody will ever use. Processes layered on processes.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">My own moment of clarity: I walked through my office one day and realized I had a room with twenty file cabinets, all full of paper. And it dawned on me that <strong>nobody had opened one of those drawers in about five years except to put more paper in.<\/strong> We had somehow decided we needed to keep all of it. It contributed nothing to the operation. It was a monument to busy work.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Look at your own week with that lens. A staff meeting that produces nothing. A report you generate because you generated it last month. A social channel you post to out of obligation with no measurable result. A curriculum administrative step nobody uses. <strong>Delete first. What survives is much cheaper to delegate.<\/strong><\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Wall Two: Delegate \u2014 And Accept That &#8220;Good Enough&#8221; Is Good Enough<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The second wall is where most owners fail, and the failure has a predictable shape.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The ego objection<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">The objection is always some version of: <em>&#8220;Nobody can do that follow-up as well as I can, and they won&#8217;t do it my way.&#8221;<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And here&#8217;s the uncomfortable part \u2014 <strong>that&#8217;s probably true.<\/strong> You do know your school better than anyone. Given unlimited time, you would follow up better than any staff member. Granted.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But you don&#8217;t have unlimited time, and the conclusion doesn&#8217;t follow. <strong>You will never scale beyond yourself and one assistant until you let go of the vine and learn to be a good delegator.<\/strong> That&#8217;s a skill, not a personality trait, and it can be learned.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Part of learning it is accepting a phrase worth tattooing somewhere: <strong>good enough is good enough.<\/strong> Things do not have to be perfect. Mistakes will be made and they will not be fatal.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And there&#8217;s a genuine upside you forfeit by insisting on your way: there are usually three good ways to do a thing. The two you didn&#8217;t think of are probably about as good \u2014 and occasionally the way your staff member invents is <strong>better than anything you would have come up with.<\/strong> You can&#8217;t discover that while you&#8217;re doing it yourself.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The real reason delegation fails<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">I put this to my guest directly: in my experience, owners <strong>underestimate the amount of training required<\/strong>, throw the task over the wall, and then get angry that it wasn&#8217;t done their way.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">He agreed with the diagnosis and pushed back on the despair, and he&#8217;s right. The problem is easily solved with current tools.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Record yourself doing the work.<\/strong> When he onboarded a new executive assistant, he spent a couple of days simply screen-recording himself processing his own email inbox. Not writing a manual \u2014 narrating the actual work as he did it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Then those recordings become a <strong>knowledge database<\/strong>. And notice the second benefit, which is bigger than the first: if that assistant gets promoted, gets sick, or moves on, the system doesn&#8217;t leave with her. It&#8217;s documented. The next person inherits it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Build a fast feedback loop.<\/strong> Delegation without a tight, honest loop isn&#8217;t delegation, it&#8217;s abandonment. Both sides have to be able to say what isn&#8217;t working, quickly, without it being a confrontation.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">There is someone whose life would be lit up by the work you hate<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">One reframe worth carrying: every task you find tedious is genuinely energizing to somebody. That&#8217;s not a platitude \u2014 it&#8217;s how a functioning labor market works, and it now operates globally.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">My guest&#8217;s firm runs a substantial portion of its team remotely, in another country, working his time zone. His observation was that the arrangement is genuinely two-way: those team members earn meaningfully more than they would locally, and the exchange isn&#8217;t purely transactional \u2014 they teach him about tools and technology as he teaches them about the business.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">For a school owner, the equivalents are close at hand: lead entry and CRM hygiene, appointment confirmations, social scheduling, bookkeeping, email management, and reporting can all be handled by someone who isn&#8217;t you and, in many cases, isn&#8217;t in your building.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Wall Three: Block \u2014 Put Everything on the Calendar or Kill It<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The third wall is the mechanical one, and it&#8217;s the single practice I&#8217;d install first if you only adopt one thing from this article.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Stop keeping a to-do list. Keep a calendar.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Traditional time management gives you a list, and whatever you don&#8217;t finish rolls to tomorrow \u2014 which is how a list becomes a permanent monument to failure and stops meaning anything.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The replacement: write things down as they come up, but <strong>by the end of the day every item either gets a specific block of time on the calendar or gets delegated to someone else.<\/strong> Nothing lives in limbo.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The reason this is so powerful isn&#8217;t organization. It&#8217;s that it makes overcommitment <em>visible<\/em>. When everything must occupy real time, you look at the week and immediately see: this is impossible. And then you&#8217;re forced into one of the two decisions you should have made anyway \u2014 <strong>eliminate it (Wall One) or delegate it (Wall Two).<\/strong> A to-do list lets you pretend. A calendar won&#8217;t.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Make appointments with yourself<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Block time for the deep work the way you&#8217;d block a client appointment. <em>I am working on next quarter&#8217;s marketing calendar from 9:00 to 10:30 Tuesday.<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">You will get the estimates wrong at first. Everyone does. But over time something valuable happens: <strong>you train your brain to focus inside a defined container.<\/strong> One hour to do a thing you know takes an hour. That only works if the phone isn&#8217;t buzzing and email isn&#8217;t chirping \u2014 which is Wall Four.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Give everything a start time <em>and<\/em> an end time. Meetings, calls, projects, and \u2014 importantly \u2014 your time on the floor.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The quadrant that explains your whole problem<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">I&#8217;ve used Stephen Covey&#8217;s urgent\/important grid across every business I&#8217;ve run, and for school owners it explains almost everything.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">There are four boxes: urgent and important, urgent and not important, not urgent but important, not urgent and not important.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The killer box is &#8220;urgent but not important.&#8221;<\/strong> It&#8217;s where staff disappear down rabbit holes responding to every little thing. It feels like work. It produces almost nothing.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>And the box that determines your year is &#8220;not urgent but important&#8221; \u2014 because it never forces itself on you.<\/strong> Nobody bursts into your office demanding that you plan next quarter&#8217;s marketing. No alarm sounds when you skip the client nurture touches. The renewal conference system doesn&#8217;t page you.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">For a school owner, that box contains:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Your marketing calendar and the twenty activities a month that fill it.<\/li>\n<li>Student and parent nurture \u2014 the birthdays, the anniversaries, the handwritten notes.<\/li>\n<li>Renewal conference scheduling.<\/li>\n<li>Staff training and development.<\/li>\n<li>Your own skill development.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Every item that decides whether your school is bigger next year lives in the box that will never interrupt you.<\/strong> So it has to be blocked, or it will not happen. That is the entire argument for time blocking, and it&#8217;s why &#8220;I&#8217;ll get to marketing when things calm down&#8221; is the most expensive sentence in this industry. Things never calm down.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Wall Four: Firewall the Inbound<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The fourth wall is the hardest emotionally and the most transformative.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">No unscheduled inbound calls<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">My guest read the first edition of that time management book while on vacation, called his office from a pay phone, and instituted a new rule on the spot: <strong>no unplanned inbound phone calls, ever.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">His team told him it was stupid, that it wouldn&#8217;t work, and that it would upset people. <strong>They&#8217;ve operated that way for twenty-five years.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s how you sell it \u2014 and it <em>is<\/em> a sale, made to clients as a benefit rather than announced as a restriction:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\"><p><em>&#8220;When I&#8217;m working on your case, I promise you I&#8217;m not picking up the phone or answering email \u2014 because I&#8217;m thinking about your situation, which is the thing you hired me to do. You can absolutely reach me. We&#8217;ll schedule it. It just won&#8217;t happen the second you have a thought.&#8221;<\/em><\/p><\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">And the comparison that ends the objection: <strong>you cannot get your dog&#8217;s veterinarian on the phone on demand. You do not have your cardiac surgeon&#8217;s cell number.<\/strong> If they can operate that way, so can you. Nobody considers that poor service; they consider it professional.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The scheduled call is also demonstrably <em>better service<\/em>. When a family calls in advance to say what they want to discuss, the team gathers the information, and by the time the conversation happens, you have the answers in front of you. <strong>They get an accurate answer instead of an off-the-cuff one.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I watched the counterexample play out over lunch with a very high-earning professional whose meal was interrupted three separate times by client calls he took. He had a full staff. There was no mechanism. He had simply trained everyone that he was always available, and now he was living inside that training \u2014 while I sat there watching him work a call about someone&#8217;s vacation home purchase.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">For a school owner, translate directly: parents should reach a staff member, not you, for schedule questions, billing questions, and make-up classes. Those are <strong>process calls<\/strong>, not judgment calls. A genuine conversation about a child&#8217;s progress or a family&#8217;s concerns deserves a real appointment \u2014 which is better for them and better for you.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Get work email off your phone<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">His second firewall is blunt: <strong>no work email on his phone at all.<\/strong> No dings, vibrations, chirps, or badges.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">His own assessment: yes, occasionally he gets home without the milk because he didn&#8217;t see the message. And nobody has died.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Route replies through your team<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">The third piece is the one that makes it stick. Even when a client emails him directly, <strong>the reply comes from his team.<\/strong> Not because he&#8217;s above answering, but because that relationship \u2014 the process-driven, do-we-have-the-right-documents relationship \u2014 genuinely belongs with the team, and because every reply he personally sends re-teaches the sender that direct email works.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>You get what you allow.<\/strong> Hand out your cell number and text people back within ninety seconds and you have established an expectation you now have to meet forever. Do the opposite and you establish that expectation instead. Neither is more moral than the other; one is sustainable.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Train the team by letting them listen<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">He shared a small practice with a big payoff: when he takes a client call on speaker, he invites team members in to listen. <em>Come hear how I handle someone who&#8217;s upset. Come hear how I answer this kind of question.<\/em> Afterward, a brief debrief on why it was handled that way.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s how a team becomes genuinely empowered rather than nominally empowered, and it&#8217;s directly transferable to a martial arts school. Let your program director sit in on your renewal conferences and enrollment conversations, then debrief. You&#8217;ll delegate far faster than by writing a script.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Paradox: Firewall the Inbound, Multiply the Outbound<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s the objection that will occur to you, and it&#8217;s a fair one.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">In financial services, industry research suggests something like 60\u201365% of clients working with an advisor aren&#8217;t particularly satisfied \u2014 and the number one reason cited is <strong>lack of communication.<\/strong> The number one complaint lawyers face at their licensing boards is the same. So how does &#8220;don&#8217;t take inbound calls&#8221; not make that worse?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Because those two things are not the same thing at all.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>&#8220;My advisor doesn&#8217;t communicate with me&#8221; is not the same complaint as &#8220;my advisor doesn&#8217;t pick up every time I call.&#8221;<\/strong> People want to feel attended to. They don&#8217;t actually want instant phone access; they want to know they&#8217;re not forgotten.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So the firewall on inbound is paired with a <strong>massive increase in proactive outbound<\/strong> \u2014 communication that you schedule and control:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>A monthly touch about something other than business.<\/li>\n<li>Genuine knowledge of the family \u2014 birthdays, anniversaries, a child heading to college.<\/li>\n<li>Automated milestone triggers as someone moves through your process: <em>congratulations, you finished this stage \u2014 here&#8217;s what happens next, and here&#8217;s a short video about it.<\/em><\/li>\n<li>Handwritten notes.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">And the encouraging part: <strong>the bar is on the floor.<\/strong> Most businesses have terrible communication systems. Yours doesn&#8217;t have to be the best in the world \u2014 improving it a little puts you out of the complaining majority entirely.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I&#8217;ve said for years that a handwritten note outperforms anything automated, and my own experience confirms it. An automated birthday email from a large bank produces nothing. A friend who sends me a handwritten birthday card every year stands out precisely because I know a person thought of me.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Two Bonus Ideas Worth More Than the Time Management<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Two things came up that aren&#8217;t strictly about time but explain why time management alone doesn&#8217;t fix a business.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Be interesting, not the same<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">There&#8217;s a temptation among professionals to compete on sameness \u2014 the same credentials, the same office, the same careful neutrality, terrified of giving offense by revealing a personality.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">My guest is the opposite: known widely as a youth soccer referee who writes about sportsmanship and as a father of a large family. Plenty of people know that about him without knowing his legal specialty. They know he&#8217;s a lawyer, and they know him well enough to call when they have a problem.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>People affiliate with people they identify with, like, respect, and find interesting.<\/strong> The martial arts school owner who&#8217;s openly obsessed with something \u2014 teaching, a charity, a hobby, a cause \u2014 builds relationships that a school with an anonymous professional veneer never will.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Legal work is boring. Financial planning is boring, once the plan is written. Even martial arts marketing becomes boring when every school posts the same board-breaking clip. <strong>The differentiator is you.<\/strong> You have a unique set of gifts, talents, and interests that nobody else has ever had in that exact combination. Sharing it is not immodesty.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Know your people deeply \u2014 it pays<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">I once asked an advisor to walk me through his top fifty clients.
