Names, school names, cities and individual revenue and enrollment figures have been removed \u2014 what&#8217;s left is the teaching, plus the numbers I&#8217;d hold you to.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Complaint I Hear Every Week<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">An owner tells me the event didn&#8217;t work.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">He set up at a fall festival, or he taught a physical education class at the elementary school down the street, or he ran a booth at the mall. He handed out twenty-eight hundred rack cards over four school visits. And the return was, in his words, &#8220;not very good.&#8221;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Almost every time, I can find the failure without asking a single question about the event itself. <strong>The event was fine. The four weeks before the event were empty.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This is the most expensive blind spot in martial arts marketing, because grassroots and community events are the cheapest, highest-yield lead source available to a school owner \u2014 and the one most likely to be run at ten percent of its capacity. This article is about the discipline underneath the event: pre-promotion.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I teach it as four refusals. Not four tactics \u2014 four things you refuse to do, ever, no matter how normal they feel.<\/p>\n\n\n\n<figure class=\"wp-block-table\"><table><thead><tr><th><\/th><th>The Refusal<\/th><th>What it kills<\/th><\/tr><\/thead><tbody><tr><td>1<\/td><td><strong>No cold approach<\/strong><\/td><td>Awkward, low-yield conversations with no reason behind them<\/td><\/tr><tr><td>2<\/td><td><strong>No default promotion<\/strong><\/td><td>The host organization running your event the way they&#8217;ve always run theirs<\/td><\/tr><tr><td>3<\/td><td><strong>No single touch<\/strong><\/td><td>One flyer, one announcement, one hope<\/td><\/tr><tr><td>4<\/td><td><strong>No blame without the ledger<\/strong><\/td><td>Guessing which step broke instead of measuring it<\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<p class=\"wp-block-paragraph\">Get all four and a 500-student elementary school reliably produces thirty-plus enrollments a semester. Miss any one and the same school produces four kids and a story about how &#8220;it doesn&#8217;t work in my area.&#8221;<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Refusal One: Never Approach Anyone Without a Reason to Talk<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">There&#8217;s an old grassroots story I&#8217;ve told for thirty years. Two operators who were sitting in an empty school all day finally got browbeaten into walking down to the Italian restaurant three doors away during lunch hour. For one hour they talked to people coming out. &#8220;We run the martial arts school next door \u2014 thought you might be interested in a couple weeks of lessons. Does that sound interesting? Great, here&#8217;s a pass, I just need a little information. We could do tomorrow night, or Wednesday. Which is better?&#8221;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">One hour. Roughly thirty-five appointments. About ten enrollments.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I tell that story to make a point about human nature \u2014 people do something wildly successful once and then never do it again \u2014 but I do not want you building a business on it. <strong>It&#8217;s the absolute lowest point of leverage in your marketing arsenal.<\/strong> If you have a staff member you&#8217;re thinking about firing, send them out to do five hours a day of cold approach and they&#8217;ll resign for you.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">What made it work wasn&#8217;t boldness. It was that those two had a reason to be standing there: they were the school next door, at lunch, with something specific to offer.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s the whole rule. <strong>You must have a legitimate, non-salesy reason to initiate the conversation<\/strong> \u2014 and you should manufacture that reason on purpose rather than hoping one shows up.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Reasons that work:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>You&#8217;re running an event.<\/strong> A bullying-prevention seminar, a self-defense night for parents, a summer-camp preview. You&#8217;re not selling lessons, you&#8217;re inviting people to a thing on a date.<\/li>\n<li><strong>You&#8217;re raising money.<\/strong> A fundraiser for a well-regarded local children&#8217;s charity gives you a letter of introduction, a banner, a donation jar, and permission to be in front of a grocery store all Saturday.<\/li>\n<li><strong>You&#8217;re conducting a community survey.<\/strong> Three questions on a clipboard about after-school activities in the neighborhood. It&#8217;s a reason to approach, and the answers are genuinely useful.<\/li>\n<li><strong>You&#8217;re serving the host.<\/strong> The mall wants attendance at its monthly events. The school wants an after-school enrichment program that actually fills. Lead with their problem.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">And staff should be in school shirts or uniforms constantly, because that manufactures reasons all by itself. Somebody in line at the coffee shop says &#8220;oh, do you teach karate?&#8221; and the conversation has started without anyone having to be brave. That&#8217;s how the weight-loss and dental industries built local practices for decades \u2014 everybody on staff wearing something that invites the question.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">One more piece of leverage: <strong>use the same script from every source.<\/strong> Event booth, restaurant sidewalk, elementary school, paid ad \u2014 same appointment-setting language, same intro process, same enrollment conference. I never want two scripts in a building. Every additional variant is brain damage for your staff and a new place for the process to leak.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Refusal Two: Never Let the Host Organization Run Your Promotion<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">This is the refusal that separates a thirty-enrollment school program from a four-kid school program, and almost nobody gets it right the first time.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s what happens by default. You get permission to run an after-school enrichment program at an elementary school. The school says, cheerfully, &#8220;Great \u2014 we&#8217;ll put it in the newsletter that goes home.&#8221; One newsletter. One time. Listing twelve activities: chess club, art club, robotics, and you.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Every one of those twelve activities has four kids in it.<\/strong> That&#8217;s the school&#8217;s normal. It isn&#8217;t sabotage \u2014 it&#8217;s the pattern they&#8217;ve run for years, and they have no idea it&#8217;s a failure, because four kids per activity is what they&#8217;ve always seen.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If you accept that, you have accepted a four-kid outcome and you will spend the next two months telling yourself elementary schools don&#8217;t work.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So you override it, politely, in their language. Something close to:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\"><p>&#8220;That&#8217;s great, and I appreciate it. What we really want is to raise the most money we can for the school \u2014 and what we&#8217;ve found works far better than a single newsletter is this\u2026&#8221;<\/p><\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">Then prescribe your promotion. Permission slips home ahead of the program. A live physical education class you teach for the day. The flyer in the Friday folder three or four times, not once. The announcement stapled to grade reports when they mail. Posters up at the school. Most of the time the response is a surprised &#8220;really \u2014 you&#8217;d do all that for us?&#8221;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Two things make that override possible.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>First, give them a reason to say yes that isn&#8217;t about you.<\/strong> When we run a paid after-school enrichment program, we frequently give one hundred percent of the money back to the school. That single decision converts you from a vendor selling to their families into a fundraiser working for their families \u2014 and it makes every promotional ask easy. Years ago, when I kept hitting the &#8220;we can&#8217;t distribute commercial material&#8221; wall, I set up a 501(c)(3) so our anti-bullying and character programs could go in under a nonprofit&#8217;s letterhead. That helped. But honestly, charging for the program and giving the proceeds back to the school did most of the same work with none of the paperwork.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Second, refuse to accept &#8220;you don&#8217;t understand my market.&#8221;<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I have heard that sentence for forty years. Two colleagues in a major West Coast metro told me \u2014 repeatedly, for years \u2014 that after-school enrichment and physical-education-teacher-for-the-day were impossible in their city. Different rules there. Not like Colorado. Meanwhile, other owners in that exact same metro area were walking into physical education classes and teaching forty-five-minute anti-bullying programs, because they&#8217;d gone around the district office and built relationships directly with the P.E. teachers.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I&#8217;ve done the same thing to my own staff. In one of my schools I parachuted in after firing a management team that had spent months explaining that district policy made school marketing impossible in that area. I personally did over 550 enrollments in the following ten months out of that location \u2014 78 in a single month, 36 in a single day \u2014 in the same district they&#8217;d told me was closed.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Anytime you hear yourself say &#8220;that can&#8217;t be done in my area,&#8221; treat it as a diagnosis of your own head, not of your market.<\/strong> There is almost always a gate you haven&#8217;t tried: the P.E. teacher instead of the district, the parent-teacher organization instead of the principal, the charity&#8217;s letter of introduction instead of a cold call, the mall&#8217;s marketing director instead of the leasing office.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That mall example is worth two sentences on its own. Most malls and large outdoor centers run an event every single month \u2014 Easter, back-to-school, holiday, art days, summer-camp fairs \u2014 and they have a marketing director whose job is filling them. A weekend kiosk in that same mall might be quoted at several thousand dollars. Participating in their existing event calendar as a community partner is often a few hundred, and you can book the whole year in one meeting.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Refusal Three: Never Touch the Audience Once<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Here is the mental model I want burned in.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Given a defined community of 400 families, I would rather hit those 400 families twenty times than saturation-bomb 40,000 households one time.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Most owners do the opposite, because the opposite feels bigger. They buy an every-door mail drop across the whole zip code, one impression, and then wonder why the phone doesn&#8217;t ring. At roughly twenty cents a piece, 40,000 households is somewhere around $8,000 for one touch that everyone forgets by dinner. Twenty touches into 400 families costs a fraction of that and is mostly labor you already employ.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So build the stack around a single elementary school and its feeder neighborhood, then run it on the calendar:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Spring.<\/strong> Get permission slips approved early. When grade reports mail out, your fundraiser flyer goes with them.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Fall.<\/strong> Physical education teacher for the day at every grade level, promoting a specific after-school enrichment program with a specific start date. Permission slips home before the program, not after.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>All semester.<\/strong> The flyer in the Friday folder three or four separate weeks. Not once.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Winter.<\/strong> The charity fundraiser flyer distributed through the school again, tied to a holiday campaign.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Around the school.<\/strong> Pull a list of households with children in that school&#8217;s attendance area and direct mail them. Rack cards at the merchants those families actually use \u2014 the pediatric dentist, the ice cream place, the sports store. Flyers on top of pizza delivery boxes and in the drive-through bags of the fast-food restaurant nearest the school, tied to the same fundraiser. Signs up around the neighborhood. A banner at the school if they&#8217;ll allow it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now run the count. A family in that attendance area sees the guy who taught P.E., gets a permission slip, sees the Friday-folder flyer three times, gets a piece of mail, sees the rack card at the dentist, sees the pizza box, sees the signs, hears about the fundraiser from another parent. That&#8217;s a dozen-plus impressions before you ever ask for money \u2014 and the ask lands as &#8220;oh, that&#8217;s the karate program everybody&#8217;s doing,&#8221; not &#8220;who is this?&#8221;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Same logic for a booth event. If you&#8217;re at a festival or a blockbuster movie weekend, the pre-promotion is your own database: your students&#8217; families invited by name, your inactive list called, your email sequence running the week before, your social posts, and a printed invitation going home in class. The booth catches strangers. Your pre-promotion decides how many people arrive already warm.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>One flyer is not promotion. It&#8217;s a receipt proving you thought about promotion.<\/strong><\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Refusal Four: Never Blame the Event Until You&#8217;ve Scored the Ledger<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">When an owner tells me an event failed, my first question is never &#8220;what happened?&#8221; It&#8217;s &#8220;give me your five numbers.&#8221;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Because &#8220;the event didn&#8217;t work&#8221; is four completely different problems wearing the same coat, and each one has a different fix.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The Live Event Ledger<\/h3>\n\n\n\n<figure class=\"wp-block-table\"><table><thead><tr><th>Step<\/th><th>What it measures<\/th><th>Target<\/th><th>If you&#8217;re below it<\/th><\/tr><\/thead><tbody><tr><td>Conversations \u2192 Leads<\/td><td>Full contact info captured (name, address, phone, email)<\/td><td>Most people you engage<\/td><td>Your table has no reason to stop \u2014 no wheel, no charity, no prize<\/td><\/tr><tr><td>Leads \u2192 Appointments booked on the spot<\/td><td>Appointments set at the table<\/td><td><strong>75\u201380%<\/strong>, up to 90%+<\/td><td>Script failure. One owner ran a six-hour community race event and captured about 180 full leads, booked roughly 150 appointments on the spot, saw right at 100 intro classes, and enrolled 54 students. Six hours of booth time. Two months later, that same group produced a large renewal wave when those students converted to the long-term program.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The reason I want you scoring each step separately is that <strong>the ratios tell you exactly which conversation to fix.<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>180 leads and 20 appointments? You have a script problem at the table, full stop. If fewer than 75\u201380% of the people you actually talk to are booking on the spot, you aren&#8217;t running the script \u2014 you&#8217;re handing out cards and hoping.<\/li>\n<li>150 appointments and 30 shows? Nobody confirmed. Appointments made on a Saturday for a Tuesday need to be reminded by text and by email multiple times, with an easy way to move the time.<\/li>\n<li>100 intros and 20 enrollments? Your enrollment conference is broken. Usually one parent came, the other one is &#8220;who I have to talk to,&#8221; and you let it happen.<\/li>\n<li>Great enrollments and terrible renewals? You sold a class instead of a destination.<\/li>\n<\/ul>\n\n\n\n<h3 class=\"wp-block-heading\">The Elementary School Ledger<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Run the same discipline on a school program. For a school of 500 students, with pre-promotion done properly:<\/p>\n\n\n\n<figure class=\"wp-block-table\"><table><thead><tr><th>Step<\/th><th>Target<\/th><th>500-student school<\/th><\/tr><\/thead><tbody><tr><td>Permission slips returned<\/td><td>70\u201380%<\/td><td>~375 slips<\/td><\/tr><tr><td>Slips indicating interest in a free introductory class<\/td><td>~50% of returns<\/td><td>~185 warm leads with explicit permission to contact<\/td><\/tr><tr><td>Registrations for the after-school enrichment program<\/td><td>15\u201325%, call it 20%<\/td><td>~100 registered<\/td><\/tr><tr><td>Registrants enrolling in the school<\/td><td>~33%<\/td><td><strong>~33 enrollments<\/strong><\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<p class=\"wp-block-paragraph\">Read that carefully, because it&#8217;s the entire argument of this article in one table. <strong>The step that decides everything is the 20% registration rate \u2014 and that number is pure pre-promotion.<\/strong> It&#8217;s not your teaching, it&#8217;s not your closing skill, it&#8217;s not the neighborhood. It&#8217;s whether the program got promoted eight times or once.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Let the school do it their way and your 20% becomes 1%. Same school. Same program. Same instructor. Roughly thirty enrollments become four.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And the permission slips matter beyond the program: the parents who checked &#8220;yes, tell me more&#8221; have explicitly given you permission to call. The ones who didn&#8217;t check the box, I don&#8217;t call \u2014 that&#8217;s where you get backlash. But I&#8217;ll direct mail them and put them on the email follow-up sequence all year.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">What Thirty Enrollments Is Actually Worth<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Let&#8217;s put money on it, because owners chronically undervalue this work.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Thirty-three new students at <strong>$375 a month<\/strong> in new-student tuition is <strong>$12,375 per month<\/strong> in added billing from a single elementary school in a single semester. Against the million-dollar benchmark of <strong>$83,333 a month<\/strong>, one school relationship, run correctly, is roughly fifteen percent of the way there.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Lifetime value is where it gets serious. Well-run schools should be looking at <strong>$7,000\u2013$9,000 in lifetime value per student<\/strong> and never below $5,000. Thirty-three students at even the low end of that range is over $230,000 in eventual value from one semester, at one school, at a hard cost that&#8217;s mostly printing and your own time.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now compare the two versions:<\/p>\n\n\n\n<figure class=\"wp-block-table\"><table><thead><tr><th><\/th><th>Host&#8217;s default<\/th><th>The Four Refusals<\/th><\/tr><\/thead><tbody><tr><td>Promotion<\/td><td>One newsletter mention<\/td><td>8\u201312 touches over a semester<\/td><\/tr><tr><td>Registrations<\/td><td>4\u20136<\/td><td>~100<\/td><\/tr><tr><td>Enrollments<\/td><td>1\u20132<\/td><td>~33<\/td><\/tr><tr><td>Added monthly billing<\/td><td>~$375\u2013750<\/td><td>~$12,375<\/td><\/tr><tr><td>Effort difference<\/td><td>\u2014<\/td><td>About four hours of coordination and a few hundred dollars of printing<\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<p class=\"wp-block-paragraph\">That gap is not talent. It&#8217;s the four refusals.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And note what it does to your acquisition economics. A new student costs most schools <strong>$150\u2013$300 to acquire<\/strong> \u2014 and acquiring one costs five to seven times what it costs to keep one. Grassroots and school partnership enrollments, run this way, land at the bottom of that range or below it, which is exactly why I&#8217;d rather see you own three elementary schools than double your ad budget.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Your Sixty-Day Implementation<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Don&#8217;t do all of it. Do it in this order.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Days 1\u201310.<\/strong> Pick one target: the elementary school closest to you, or the highest-traffic community host in your area (a shopping center with a monthly event calendar is ideal).
