In direct mail, the list matters more than the offer and the creative combined \u2014 which is why your own dormant leads will out-pull Every Door Direct Mail by ten to one. Somewhere in the middle of it, an attendee asked a question about Every Door Direct Mail that opened up the single most important idea in advertising \u2014 and it&#8217;s the idea most school owners have never been taught. I&#8217;ve removed every name, school, city, and individual revenue figure from what follows. What&#8217;s below is the method, not anybody&#8217;s private numbers.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If you want the full map of how the pieces fit together, start at my <a href=\"https:\/\/martialartswealth.com\/go\/grow\/marketing\/\">martial arts marketing<\/a> hub, then come back here and use this page as the ranking system that sits underneath all of it.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Question That Started It<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">An owner on that call said he&#8217;d been running direct mail. He&#8217;d used a well-known direct-response postcard template \u2014 the kind of piece Dan Kennedy has taught for thirty years. Big headline, strong offer, ugly-on-purpose design, clear call to action. He mailed two postcards a month through Every Door Direct Mail.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">He got one lead.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">His conclusion, understandably, was that direct mail doesn&#8217;t work anymore, or that the template was overhyped, or that his market was different. All three conclusions were wrong.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s what actually happened. Dan Kennedy is a good friend of mine, and I&#8217;ve worked alongside most of the people in that direct-response world. <strong>The Kennedy formula \u2014 and the Jay Abraham formula, and every serious direct-marketing formula that has ever worked \u2014 starts with the list.<\/strong> Not the headline. Not the offer. Not the design. The list.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That owner picked up the second half of the formula and skipped the first half. He executed the creative brilliantly and mailed it to a set of people about whom he knew exactly one fact: they live over there.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Every advertising decision you make is downstream of who you&#8217;re talking to.<\/strong> You can fix a mediocre postcard mailed to a great list. You cannot fix a great postcard mailed to strangers.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So the question isn&#8217;t &#8220;does direct mail work?&#8221; The question is: <em>of all the lists I could mail today, which one am I mailing, and where does it rank?<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s the List Ladder.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The List Ladder<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Six rungs, best to worst. The only thing that separates them is <strong>how much you actually know about the people on the list<\/strong> \u2014 and how much they already know about you.<\/p>\n\n\n\n<figure class=\"wp-block-table\"><table><thead><tr><th>Rung<\/th><th>The list<\/th><th>What you actually know about them<\/th><th>Planning benchmark: cost per enrollment<\/th><\/tr><\/thead><tbody><tr><td>1<\/td><td>Active students and their households<\/td><td>Everything \u2014 address, kids&#8217; ages, what they buy, whether they pay on time<\/td><td>Under $50<\/td><\/tr><tr><td>2<\/td><td>Former students and lapsed families<\/td><td>They enrolled once. Contact info, what they asked about, when<\/td><td>$100\u2013$250<\/td><\/tr><tr><td>4<\/td><td>Names you generate yourself at events<\/td><td>Age of the child, proximity, and they opted in this week<\/td><td>Staff hours, not postage<\/td><\/tr><tr><td>5<\/td><td>Rented lists with real demographic selects<\/td><td>Kids&#8217; ages, household income, homeowner, distance from you<\/td><td>$300\u2013$700<\/td><\/tr><tr><td>6<\/td><td>Every Door Direct Mail<\/td><td>They live on that carrier route<\/td><td>$700\u2013$2,000, on the drops that work at all<\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<p class=\"wp-block-paragraph\">Those benchmark numbers are planning figures I use with the owners I coach, not laws of physics. <strong>The decimals will move in your market. The rank order will not.<\/strong> That&#8217;s the whole point of the ladder.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now let&#8217;s walk it.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Rung 1: Your Own Students and Their Households<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">This is the best list you will ever mail, and most schools mail it never.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">You know these people&#8217;s addresses. You know the ages of their children. You know they already write you a check every month. You know whether they show up, what rank they hold, and which of their kids is not yet enrolled.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">What you mail Rung 1:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Add-a-family-member offers.<\/strong> The sibling who watches from the lobby every week. The parent who says &#8220;I&#8217;d love to do this but I&#8217;m too old.&#8221; These are the cheapest enrollments in the business.<\/li>\n<li><strong>Buddy-day and event invitations<\/strong> addressed to the student by name, not a flyer at the front desk.<\/li>\n<li><strong>Renewal and upgrade letters<\/strong> \u2014 mail-merged with the family&#8217;s name and the specific number that applies to them.<\/li>\n<li><strong>Referral asks with a mechanism<\/strong>, not a hope.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">One rule that decides whether Rung 1 pays: <strong>do not mail and wait.<\/strong> The letter never closes anybody. The letter creates a reason to start a conversation. Keep extra printed copies at the front desk, and have staff open with <em>&#8220;Did you get our letter? Here \u2014 here&#8217;s your copy right here.&#8221;<\/em> Every family who gets the piece gets followed up in person, on the phone, or by text.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Mail-and-wait is how owners conclude that Rung 1 doesn&#8217;t work, when what actually happened is that they only ran half the campaign.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Rung 2: Everyone Who Was Once a Student<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Former students are the most under-mailed asset in this industry, and it isn&#8217;t close.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Think about what you know. They found you. They walked in. They sat down. They signed. They trained \u2014 sometimes for years. They know where you&#8217;re located, they know what a class feels like, and at some point they liked you enough to hand over a bank draft. The only thing that changed is that life got in the way.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A cold prospect has to be persuaded that martial arts is worth doing, that your school is the right one, and that now is the time. <strong>A former student only has to be persuaded of the third one.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Two campaigns run on this rung.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The short-gap campaign.<\/strong> One owner in my program described the process better than I could. When a student is gone and isn&#8217;t back within a week, they act like the student has vanished and they&#8217;re on a search party \u2014 even when they know perfectly well the family is at the beach for two weeks. The attendance card goes on the whiteboard with a circle around it. It gets a name: <em>Operation Get This Student Back.<\/em> Then handwritten postcards from the junior leaders, a card from the instructor, a personal note from the owner, one from the owner&#8217;s spouse, emails, texts. Not one touch. A blast of them, from different people, over ten days.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That sounds like overkill until you price a lost student. At <strong>$375 a month on a 12-month Trial Enrollment<\/strong>, with a lifetime student value target of <strong>$7,000 to $9,000<\/strong>, an hour of staff time and a dozen postcards to save one family is one of the best returns in your building. It also costs <strong>five to seven times more to acquire a new student than to keep one you already have.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The alumni campaign.<\/strong> Everyone who ever quit, going back two or three years. A real letter \u2014 not a postcard \u2014 that acknowledges they left, doesn&#8217;t guilt them, and gives them a specific dated reason to come back. This is the campaign that produces enrollments in a week from a list you already own and are paying nothing to store.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I&#8217;ve written the full sequence for that elsewhere; see the related reading at the end.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Rung 3: Everyone Who Raised a Hand and Didn&#8217;t Enroll<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">This is what I call the Hot List, and in most schools it is enormous and completely idle.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Who&#8217;s on it:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Intros who came in and didn&#8217;t enroll<\/li>\n<li>Website opt-ins who never scheduled<\/li>\n<li><strong>Parents of every child who ever attended a birthday party at your school<\/strong><\/li>\n<li>Buddy-day guests<\/li>\n<li>Everyone who signed a waiver at an event, a booth, a camp, or a demo<\/li>\n<li>Anyone who called, asked about pricing, and never came in<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">One owner on that call has well over a thousand names on his hot list. His daughter uploads new ones regularly. Those names get a high-quality, high-cost postcard every single month \u2014 the expensive piece, not the cheap one \u2014 and he told the group flatly: <em>we get something back out of that every single time we do it.<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s the mistake almost everybody makes with Rung 3. We make a hard run at a new lead in the first three days, maybe the first three weeks if they seemed promising, and then they get forgotten. The file grows. Nobody mails it. Somebody sells the owner an email autoresponder, the names go in the sequence, and the theory is that if they&#8217;re interested they&#8217;ll come back on their own.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">They won&#8217;t. <strong>Email is dying a slow and painful death.<\/strong> It&#8217;s not dead, and you should still use it \u2014 but understand the arithmetic. The average person in North America gets roughly <strong>148 emails a day and about four pieces of physical mail a day.<\/strong> Which one is more likely to be seen, more likely to be kept on the counter, and more likely to be acted on? Nobody sits at a laptop anticipating email anymore. They dread opening it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Meanwhile a parent who brought their kid to a birthday party at your school six months ago and <em>didn&#8217;t<\/em> sign up is dramatically more qualified than a name you rented \u2014 because they&#8217;ve been inside your building and, hopefully, liked it.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Rung 4: The List You Manufacture Yourself<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Rungs 1 through 3 are finite. They&#8217;re also the reason most owners eventually go looking for rented lists \u2014 they run out.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">You don&#8217;t have to. <strong>Rung 4 is the rung where you manufacture new Rung 3 names on purpose<\/strong>, in volume, at a cost measured in staff hours rather than postage.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The difference between doing this well and doing it badly is enormous, and it comes down to one design decision.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The bad version:<\/strong> you go talk to a third-grade class of 35 kids, hand out 35 flyers, and say <em>come down Saturday, or give us a call if you&#8217;re interested.<\/em> Realistically you&#8217;ll get one response, and that&#8217;s optimistic. Now consider who you just asked to execute. A nine-year-old has to remember the flyer, get it home, hand it to a parent, and the parent has to initiate contact with a business they&#8217;ve never heard of. Every step of that chain is a leak.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The good version:<\/strong> you arrange to run the physical education classes at an elementary school for a day, or teach at a summer camp, a scout troop, a community center, a daycare. Every child goes home with a permission slip \u2014 name, address, phone number \u2014 and a checkbox for a specific free trial offer. In a 500-student school, expect roughly <strong>80% of permission slips returned<\/strong>, and <strong>at least half of those checking the box asking you to call and schedule.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s 200-plus qualified, opted-in names from a single day. Every one of them is a local child of exactly the right age with a parent who has already said yes in writing.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The same design applies to live events \u2014 a booth at a marathon, a festival, a holiday event, a movie-theater promotion. One owner I coached worked a six-hour Saturday booth at a marathon with the right script and setup, captured 185 leads, made about 150 appointments on the spot, ran just under 100 intros, and enrolled 54 students. The renewals off that group produced six figures the following month. From six hours.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Two things make Rung 4 work, and both are non-negotiable:<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li><strong>Capture complete contact information every time.<\/strong> Name, address, phone, the child&#8217;s name and birthday, the parent&#8217;s information. If it&#8217;s an event, use a waiver \u2014 every trampoline park and kids&#8217; activity in America makes you sign one, and nobody blinks.<\/li>\n<li><strong>Make the appointment on the spot.<\/strong> People do not answer their phones. Call a list of 100 and you&#8217;ll reach five or ten on the first pass. At an in-school event we get essentially 100% of the contact information and, worst case, 50% \u2014 best case 75 to 80% \u2014 booking an appointment before they leave. That is a scripting-and-staffing skill, not a personality trait. I have ten-year-old leadership students who do it well.<\/li>\n<\/ol>\n\n\n\n<p class=\"wp-block-paragraph\">Rung 4 is the answer to &#8220;I&#8217;ve mailed my whole list, now what.&#8221; You don&#8217;t go buy strangers. You go make more warm names.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Rung 5: Rented Lists Selected on Real Demographics<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Now we&#8217;ve crossed the line into people who don&#8217;t know you. Everything from here down is cold.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But a rented list is cold <em>and selected<\/em>, which makes it a different animal from saturation mail. You&#8217;re buying the right to mail people who match criteria you specify. For a school in the kids-and-family market, the selects that matter:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Presence of children, by age range.<\/strong> This is the single most valuable select you can buy. Ages 4\u201312 is a different list from ages 13\u201317.<\/li>\n<li><strong>Household income.<\/strong> Set a floor consistent with <strong>$347\u2013$397 a month<\/strong> tuition. If you&#8217;re pricing at the industry commodity average of $140\u2013$185, you have a bigger problem than your list.<\/li>\n<li><strong>Homeowner versus renter<\/strong>, as a rough proxy for how long they&#8217;ll be in your service area.<\/li>\n<li><strong>Geography \u2014 by drive time, not by circle.<\/strong> A three-mile radius that crosses a river or a highway is not a three-mile radius. Use carrier routes or ZIPs that map to a realistic twelve-minute drive.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">How to run it without gambling: <strong>test in cells.<\/strong> Mail 2,000 to 5,000 names, not 20,000. Use a unique phone number and a unique landing page URL per cell so you can actually attribute results. Mail the same creative to two different select combinations and let the list, not your opinion, decide. Then roll out the winner.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>A rented list costs more per piece than saturation mail and is worth it, because you are paying to eliminate the people who could never buy from you.<\/strong> Postage is the same either way; the difference is that half of a saturation drop goes to households with no children, no interest, and no reason.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Rung 6: Every Door Direct Mail<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">The bottom rung. And I want to be fair to it, because it isn&#8217;t useless \u2014 it&#8217;s just badly used.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Every Door Direct Mail is the post office&#8217;s saturation product. You pick USPS carrier routes on a map, you print a piece to certain size specifications, you bundle it yourself, and every mailbox on those routes gets one. There are no names and no addresses. The postage is materially cheaper per piece than addressed mail, which is the entire appeal, and the post office has worked hard to make it accessible to small businesses.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Here is what you know about an EDDM recipient: they live on that carrier route. That&#8217;s it.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">You don&#8217;t know if they have children. If you&#8217;re in the kids market, that alone disqualifies most of the drop. You don&#8217;t know how old the children are. If you&#8217;re in the adult market, you don&#8217;t know whether you&#8217;re mailing a 32-year-old or an 85-year-old using a walker. You don&#8217;t know income beyond &#8220;I drove through and saw three-car garages.&#8221; You don&#8217;t know owner or renter. They may be broke, they may be moving, they may already train somewhere else.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">You are buying the right to interrupt strangers, and you&#8217;re buying it in bulk because it&#8217;s cheap.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">What EDDM Can and Cannot Do<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Let&#8217;s be precise, because &#8220;EDDM doesn&#8217;t work&#8221; is as lazy a statement as &#8220;direct mail doesn&#8217;t work.&#8221;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>What EDDM can do:<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Buy raw local awareness at a low cost per impression across a defined geography<\/li>\n<li>Announce something genuinely newsworthy with a hard date \u2014 a grand opening, a relocation, a specific community event \u2014 where proximity is the only qualification that matters<\/li>\n<li>Add frequency in the same neighborhoods where you&#8217;re already running grassroots activity, so your flyers, yard signs, and school events stop looking like isolated noise<\/li>\n<li>Generate raw names cheaply <em>if the offer asks for a name instead of an enrollment<\/em><\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>What EDDM cannot do:<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Select on presence of children, age of children, income, or homeownership<\/li>\n<li>Produce a predictable cost per enrollment at the volumes a single school can afford<\/li>\n<li>Carry a campaign by itself<\/li>\n<li>Survive being judged on the same yardstick as your hot list<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Run the math so you can see the shape of it. Say you drop 10,000 pieces at roughly $0.35 all in \u2014 printing, postage, and prep. That&#8217;s $3,500.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>At a <strong>0.1% raw response<\/strong> \u2014 a realistic figure for cold saturation mail with a decent offer \u2014 you get 10 leads. At a 60% show rate, 6 intros. At the 75\u201380% close rate a well-run school gets, that&#8217;s 4 or 5 enrollments. Call it <strong>$780 per enrollment.<\/strong><\/li>\n<li>At <strong>0.05%<\/strong>, which is also entirely realistic, it&#8217;s 5 leads, 3 intros, 2 enrollments. <strong>$1,750 per enrollment.<\/strong><\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Now hold that against the benchmark: a well-coached school acquires students for roughly <strong>$150 to $300 each.<\/strong> And against Rung 3: a monthly drop to a 1,000-name hot list at $0.85 all-in costs $850. At a 1.5% appointment rate that&#8217;s 15 appointments, call it 10 intros after no-shows, and 7 or 8 enrollments \u2014 <strong>around $110 per enrollment<\/strong>, from a list that costs you nothing to own.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s the part that trips owners up. <strong>A $780 enrollment is still profitable<\/strong> against a $7,000\u2013$9,000 lifetime student value. So EDDM can be positive on paper and still be the worst money in your marketing budget \u2014 because the same $3,500 spent on Rungs 1 through 4 would have produced two to four times as many students. The right question is never &#8220;did it make money?&#8221; It&#8217;s <strong>&#8220;was this the best available use of the dollar?&#8221;<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And two postcards a month producing one lead? That isn&#8217;t a failure of direct mail. That&#8217;s what saturation mail does at low volume with no follow-up attached. It&#8217;s the expected outcome.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">When EDDM Is Still Worth Running<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Four situations.
