It was a live working call with members on the line, so names, school names, cities, markets and individual revenue and enrollment figures have been removed or generalized here. What’s left is the teaching, expanded with the operator reasoning and worked numbers I’d give you across a table today.

The Second Look Every Prospect Takes Before They Ever Call You

Here is the thing almost nobody in this industry has fully internalized. Every marketing channel you run terminates in the same place: a search results page with your name on it.

A mom’s kid goes to a birthday party at your school and loves it. She goes home and Googles you. A family pulls your rack card off the counter at the dry cleaner. They Google you. Somebody gets a flyer on a pizza box, a coupon in a shared mail envelope, a piece of direct mail, a take-home flyer from the elementary school, or clicks a Facebook ad while waiting for lunch. They all Google you. My working number for years has been that roughly 70 to 80 percent of moms will search you before they’ll ever pick up the phone, and I believe that number has gone up, not down, since I first started saying it.

That means your reputation is not a “social media task.” It is the checkpoint every other dollar you spend has to pass through. You can build the finest community outreach program in your state, run great birthday parties, dominate the local elementary schools, buy Facebook and Google ads, mail beautifully — and then hand every single one of those prospects to a search page that shows nine reviews averaging 4.1, with the most recent one being an angry parent from two years ago.

I’ll say it plainly: if you don’t stage-manage the second look, the only voices representing your school in the moment of decision will be one or two crazy people, one or two problem cases, and possibly a competitor. They’ll be the entire public record, and they’ll represent you to 80 percent of your prospects for years.

That’s the leak this article closes. If you want the wider context — where reputation fits alongside the other twenty-odd pillars of a real marketing program — start at the Marketing hub. But if you fix nothing else online this quarter, fix this.

The Reputation Moat

I want to give you the framework I use when a school owner asks me the question I got on that call: “If I’d done nothing online and I were starting from scratch tomorrow, what’s the checklist? What do I do first?”

My answer has been the same for years, and it surprises people, because it isn’t the website and it isn’t ads. It’s reputation. I call the system the Reputation Moat — five concentric rings you build around your school, in order, so that no single bad review, no crank, and no competitor can get through.

Ring

What it does

The failure mode it prevents

1. The Checkpoint

Claim and fully build out the profiles prospects actually land on

Prospects find a wrong map pin, a dead phone number, and no photos

2. Volume

Get to a large review count on purpose

One angry parent defines your school

3. The Harvest

A repeating operational system that produces reviews on schedule

A one-time push that decays in six months

4. The Burial Protocol

What you do the day a bad review lands

Public arguing, escalation, and a permanent scar

5. Earned Media

Real press and publicity that lives online forever

Renting attention instead of owning credibility

Build them in that order. Each ring is worthless without the one inside it, and the outermost ring — earned media — is the one virtually every school owner in this industry has abandoned, which is exactly why it’s still available to you.

Ring 1: The Checkpoint — Own the Page They Actually Land On

Your homepage is not the first thing most prospects see. Your Google local listing is. It’s the box on the right, it’s the map pin, it’s the thing that appears when somebody types “karate near me” or types your school’s name because a friend mentioned it.

This is unglamorous work and it takes one focused afternoon:

Claim the listing. If you haven’t verified it, you don’t control it. Someone else can suggest edits to your own business.

Fix the map pin. I have seen schools whose pin drops in the wrong shopping center, or across a six-lane road. Every prospect who follows that pin and doesn’t find you is a prospect you paid for and lost to a mapping error.

Verify the phone number and the website link. Point the link to the page you actually want prospects on — not the page where your brown belts download the curriculum.

Load photos and video. Interior, exterior, the storefront as it looks from the parking lot, classes in progress, kids’ classes and adult classes separately. A prospect who can see the room before they arrive is a warmer prospect.

Hours, categories, description. Accurate, current, written for a parent and not for a search engine.

Then do the same on your Facebook business page. Same discipline, same afternoon.

Platform order matters, and most owners get it backwards. Here’s how I rank the effort:

Platform

Priority

Why

Google

First, and it isn’t close

It’s where the second look actually happens, it’s tied to the map, and your visibility there has never been contingent on buying advertising

Facebook

Second

It’s where the moms in your market already are, and a recommendation is visible to that parent’s own network

Yelp

A token presence

For a children’s activity it carries little weight, and historically it has behaved like a paid-protection business — worth a handful of reviews, not worth your energy

Everything else

Optional

Niche directories and apps come and go; don’t let one become a project

That third row deserves a word of history, because it explains something structural. Years ago I worried a great deal about our standing with the Better Business Bureau — until I understood how it actually worked. Almost nobody ever contacted them about us. And the rating itself turned mostly on whether you responded to a complaint, not on what you said. It was, functionally, a membership sale. The modern equivalent of that dynamic is Yelp. Google, whatever else you think of it, has not made your visibility contingent on writing them a check for reputation protection in the same way. Put your effort where the prospects are and where the leverage isn’t rented.

Ring 2: Volume — Why 150 Beats a Perfect 5.0

Now the counterintuitive part, and the single most valuable idea in this article.

Most owners believe the goal is a perfect rating. It isn’t. The goal is a large rating. This came out of the retail research first — the platform that has more review data than anyone found that a product with three glowing five-star reviews is trusted less than a product with a large body of reviews that includes some bad ones.

Two things are happening at once, and both work in your favor:

One, a perfect profile reads as manufactured. A consumer in 2026 has been trained by a decade of fake reviews. Six reviews, all five stars, all posted the same month, all reading like they were written by the same person — that pattern doesn’t produce trust. It produces suspicion.

Two, people automatically discount negative reviews when there are enough of them. Go look at the one-star reviews on any high-volume product. A meaningful share of them have nothing to do with the product: the box was dented, the delivery was late, the buyer ordered the wrong size. Consumers know this. They’ve internalized the fact that a portion of the population will go online and scream about something no matter what you do, and often about something you had no control over. When your profile is big enough, readers apply that discount on your behalf without you saying a word.

Here’s the arithmetic that makes it concrete. Assume a spotless five-star record, then one furious parent arrives:

Your review count before

Rating before

After one 1-star

After three 1-stars

12 reviews

5.0

4.69

4.20

40 reviews

5.0

4.90

4.72

150 reviews

5.0

4.97

4.92

But the average is the smaller half of the story. The bigger issue is position. On a twelve-review profile, that one-star review is visible without scrolling, forever. On a 150-review profile, it is on page four, underneath a hundred and forty-nine parents describing what your program did for their kid.

That’s the moat. You do not remove a bad review. You bury it. And you can only bury it in ground you dug before it arrived.

My target for an established school: roughly 150 reviews on Google and a comparable body on Facebook, plus a couple dozen wherever else you decide to maintain a token presence. If you have 200 active students, 150 lifetime reviews is not a stretch — it’s a fraction of the families who’ve walked through your door. If you have 90 students, aim at 75 and keep climbing.

Ring 3: The Harvest — How You Actually Get to 150

This is where the plan usually dies, so let’s make it operational. Reviews do not accumulate because you want them to. They accumulate because you built an asking system tied to your existing calendar.

Ask at emotional peaks, not at random. A parent is never more willing to write two paragraphs about your school than in the twenty minutes after they watched their kid earn a belt. Your natural peaks:

Belt promotion and graduation day

The first stripe or first tangible milestone for a brand-new student

After a tournament, demo, or first board break

At the parent conference where you discuss the student’s progress toward black belt

After a birthday party or a special event

The day a parent says something nice to you unprompted — that is the ask, right then

Ask in person, then make it one tap. The words matter less than the mechanics. “Would you do me a personal favor? Would you write two sentences about what you’ve seen in him?” — then hand them a phone or send them a text with a direct link while they’re still standing in the lobby. An emailed request sent to 200 people converts terribly. A face-to-face ask followed by an immediate text link converts many times better.

Run the numbers so you know whether it’s working. A school promoting 20 to 30 students a month can comfortably make 25 asks a month. At a 35 percent conversion, that’s roughly 9 reviews a month, about 100 a year. That’s your entire moat inside 18 months without a single dollar of media spend.

If you’re starting from nine reviews and you don’t want to wait, run a 90-day catch-up sprint: 25 asks per week, worked through your active roster oldest-to-newest, split so that Google gets roughly two-thirds and Facebook gets the rest. At the same conversion rate that’s around 100 reviews in a quarter. Then drop back to the ongoing calendar rhythm so the flow never stops — because a profile whose newest review is 14 months old reads almost as badly as an empty one.

Three things not to do. Don’t buy reviews. Don’t screen families first and only send the happy ones the link — the platforms treat that as gating and it’s exactly the behavior that produces those unbelievable spotless profiles. And don’t trade a free month for a review; a bribed review sounds bribed, and parents can hear it.

Assign it to a person. Reviews-per-month belongs on somebody’s weekly scorecard, next to intros booked and enrollments closed. What isn’t measured on a scorecard doesn’t happen in a martial arts school — that’s true of renewals, it’s true of attendance calls, and it’s true here.

Ring 4: The Burial Protocol — What to Do the Day a Bad One Lands

You will get one. If you enroll enough families over enough years, you will get several. Here’s the protocol, and it is short on purpose.

First, accept that you almost certainly will not get it removed. Owners burn weeks on appeals and flagging. It’s very hard, it’s rarely successful, and while you’re fighting it you aren’t building.

Second, respond exactly once, in public, and write it for the next fifty readers — not for the reviewer. The reviewer is not your audience. Your audience is the mom who reads this in four months while deciding whether to book an intro. Short, calm, non-defensive, no facts about the student, never a word about a minor, never a rebuttal of their version of events. Thank them, express genuine regret that their experience fell short, and invite them to contact you directly. Then stop. The one thing that turns a bad review into a catastrophe is the owner’s second reply.

Third, trigger a burst. The week you get a bad review is the week you make forty asks. Bury it under recency and volume.

Fourth, if the complaint is real, fix the cause. Some negative reviews are gifts. If three parents in a year mention the same instructor, the same billing surprise, or the same front-desk behavior, that isn’t a reputation problem — it’s an operations problem showing up in public.

And know that some of them are not about you at all. Some come from people who never trained with you. Some come from a competitor. Some are about the parking lot. The protocol doesn’t change: respond once, calmly, and bury it.

Ring 5: Earned Media — The Pillar Almost Everyone Abandoned

Now the outer ring, and the one that separates a school with good reviews from a school that is genuinely famous in its town.

A real marketing program isn’t one channel — it’s twenty or thirty pillars carrying the roof: internal referrals and family add-ons, community outreach into elementary schools and daycares, adult outreach into local employers and civic organizations, event marketing, direct mail, paid search, paid social. Publicity is one of those pillars, and it is the one this industry quietly abandoned when everyone moved online. Which is precisely why the door is still open.

My own instructor, the late Jhoon Rhee, was the all-time master of it. He was in the metro daily and the city magazine repeatedly. He was on the ABC, NBC and CBS affiliates. He taught members of Congress for decades — and at his tournament he once staged Republicans against Democrats in matching uniforms, and those were real fights, because most of his adult students were former boxers, wrestlers and serious athletes. That got picked up nationally and internationally. He didn’t wait for coverage. He engineered events that a newsroom couldn’t ignore.

My own best day in earned media: a full back cover plus an inside article in our metro daily produced over 150 inbound calls, at zero media cost. One placement. I’ve had many more strikeouts than that, and I want you to hear both halves of that sentence, because the expectation-setting is the part owners get wrong.

Publicity is a batting average, not a campaign. You pitch, and mostly nothing happens. Occasionally you get a base hit — a paragraph, a photo, a community-calendar mention. Rarely, you get a home run that produces more enrollments than a month of paid advertising. You cannot run publicity as a one-shot project and judge it on the first attempt. You run it as a standing pillar, four to six pitches a quarter, forever.

Real Media vs. Pretend Media

Here is where a lot of school owners waste their effort. Not everything that calls itself media is media. Run every opportunity through three questions:

Does it have an audience that isn’t the publisher’s friends? A parenting blog that thirty-two people read every month is not media. It is a hobby with a domain name.

Would a stranger encounter it without being sent a link? Broadcast, the metro daily, the talk radio station in your market’s drive-time slot, the regional magazine — people find those by accident. That’s the definition.

Does the coverage persist and get indexed? A story that vanishes from a feed in six hours is an impression. A story that lives on a permanent URL is an asset.

One segment on the five o’clock news on a network affiliate in your market is worth more than twenty-two small local blogs mentioning your name. Some online outlets have genuinely become real media — a handful in every market have real newsrooms and real traffic. Judge them by the three questions, not by whether they look modern.

Why Earned Media Is Really a Reputation Play

This is the part that ties the outermost ring back to the innermost one, and it’s the reason I put publicity in a reputation framework instead of an advertising one.

When a newspaper or TV station covers you, the story goes up on the outlet’s own website and stays there. That page carries the outlet’s authority. It gets indexed. And it surfaces in the second look — right alongside your reviews — for years.

So the coverage isn’t the end of the work; it’s the beginning of the inventory. When you land a placement:

Link to it from your site and your Google and Facebook profiles

Email it to your entire student and prospect list the day it runs

Text it to families and to the leads currently in your follow-up sequence

Print it, frame it, and hang it where every parent waiting in your lobby sees it

Reference it in your ads: “As seen on…” is a claim you now own permanently

Earned media is the only reputation asset you don’t have to keep re-earning. Reviews decay in relevance. Ads stop the day you stop paying. A newsroom’s story about your school sits on a permanent URL doing quiet work forever. That is a moat.

What This Is Actually Worth

Let’s put money on it, because “reputation is important” is not a business case. These are illustrative numbers — run yours.

Assume 60 prospects a month reach the second look. That’s leads from every source combined: referrals, outreach, ads, mail, walk-ins.

Reputation-weak school: thin profile, mixed rating, most recent review is 14 months old and negative. Say 60 percent survive the second look and continue. That’s 36 prospects.

Reputation-strong school: 150-plus reviews, recent flow, one visible bad one buried under a wall of parents, a linked TV segment. Say 80 percent continue. That’s 48 prospects.

The difference is 12 additional prospects a month — and note that you spent nothing additional to generate them. You already paid for all 60.

Carry them through: if half of those book and show for an intro, and 70 percent of those enroll, that’s about 4 additional enrollments a month. At the tuition a well-coached school charges — call it $375 a month — that’s $1,500 a month in new tuition added, every month, compounding. That number isn’t arbitrary. It’s the point at which a single angry review moves your average by hundredths of a star instead of tenths, and gets pushed several pages down where almost no prospect will scroll. If you’re a smaller school, scale the target to your roster and keep climbing — 75 is a real moat for a school of 90 students. What matters at least as much as the total is the flow. A profile with 200 reviews whose newest one is 14 months old signals a school that peaked. Steady arrivals signal a school that’s alive right now.

Should I try to get a bad review removed?

Almost never. Removal is difficult, rarely granted, and the weeks you spend appealing are weeks you aren’t building the thing that actually solves the problem. Respond once, publicly, in three or four calm sentences — thank them, express genuine regret that their experience fell short, invite them to contact you directly, and never discuss the student, especially a child. Write that response for the next fifty people who read it, not for the reviewer, and then stop. What turns a bad review into a lasting problem is the owner’s second and third reply. Then trigger a burst of new reviews to push it down, and if the complaint reflects something real, fix the operational cause behind it.

Is newspaper, radio, and TV publicity still worth pursuing when everything happens online?

Yes, and the reason is that earned coverage doesn’t stay offline. When a station or a paper runs your story, it goes onto their website on a permanent URL carrying their authority, gets indexed, and surfaces in the exact search a parent runs before calling you. That makes publicity a reputation asset rather than a one-day impression. Set your expectations correctly: it’s a batting average, with many strikeouts, occasional base hits, and rare home runs that outproduce a month of paid advertising. And be selective about what counts. A blog thirty-two people read is not media. A segment on a network affiliate in your market is.

Your Next Step

If your school’s second look is currently a thin profile, a stale rating, and no press, you are paying full price for every lead and losing a share of them at the checkpoint — silently, without ever knowing it happened.

Two things you can do right now, both free:

Get the book. Six Simple Steps to Add 100 Students lays out the lead generation system this reputation work feeds.
