Names, school names, cities and individual owners&#8217; revenue and enrollment figures have been removed \u2014 what follows is the teaching, rebuilt with my own numbers and my own reasoning.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Two Sighs of Relief That Cost You Most of Your Enrollments<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">I have watched this pattern in schools for four decades and it has never changed.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A staff member works a booth for two hours. A mom walks up, spins the wheel, fills out the form. The staff member gets her name, her phone number, and an email address, and feels a wave of relief. <strong>They got the lead.<\/strong> That relief is the enemy, because it is the moment they stop working. They do not ask for the appointment.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Then there is the second version. The staff member does ask, and mom says Wednesday at 5:30. Now there is a <em>bigger<\/em> sigh of relief. They got the appointment. And once again the relief is the enemy, because they do nothing between Wednesday-at-5:30 and Wednesday-at-5:30 to make that family excited, informed, or emotionally committed to walking through your door.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here is the sentence I want tattooed on the inside of your eyelids: <strong>people get so happy to have the lead that they don&#8217;t get the appointment, and so happy to have the appointment that they don&#8217;t do anything to excite and educate the family before it.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That is the whole problem. Everything in this article lives in that space \u2014 between the moment a stranger hands you their information and the moment they park in your lot. Most school owners treat that space as dead air. It is not dead air. This article is about one narrow, expensive stretch of it.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Doorstep Sequence<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">I call it the Doorstep Sequence because your entire job in this window is to move a family from the table where they met you to your doorstep. Five moves, in order, every single time:<\/p>\n\n\n\n<figure class=\"wp-block-table\"><table><thead><tr><th>#<\/th><th>Move<\/th><th>What it does<\/th><th>What it lifts<\/th><\/tr><\/thead><tbody><tr><td>1<\/td><td><strong>Capture<\/strong><\/td><td>Take the full contact record \u2014 mailing address and mobile, not just an email<\/td><td>Every downstream channel<\/td><\/tr><tr><td>2<\/td><td><strong>Commit<\/strong><\/td><td>Get the appointment penciled in on the spot, before they walk away<\/td><td>Book rate: ~20% \u2192 ~80%<\/td><\/tr><tr><td>3<\/td><td><strong>Save<\/strong><\/td><td>Share your vCard so your school is in their phone with address and number<\/td><td>Answer rate on your calls<\/td><\/tr><tr><td>4<\/td><td><strong>Packet<\/strong><\/td><td>Hand or mail a confirmation packet that educates and excites<\/td><td>Show rate and intro quality<\/td><\/tr><tr><td>5<\/td><td><strong>Cadence<\/strong><\/td><td>Text, call, mail and email between now and the appointment<\/td><td>Show rate<\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<p class=\"wp-block-paragraph\">Skip any one of them and the sequence still works, but it leaks. Skip three of them \u2014 which is what most schools do \u2014 and you are running a lead-generation operation that quietly converts at a fifth of what it should.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Let&#8217;s take them one at a time.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Move One: Capture the Full Contact Record, Not an Email Address<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Most schools capture name, phone, email. That is a crippled record and it will cost you more than anything else on this list.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>What you actually need on that clipboard is: parent&#8217;s name, child&#8217;s name, mailing address, mobile phone, and email.<\/strong> In that order of importance. The mailing address is the one everybody skips and it is the one that pays the longest.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Why the Mailing Address Still Wins<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">I wrote the first book on marketing a martial arts school online. I loved email when email was new. That era is over. The average household now gets a handful of pieces of physical mail a day and well over a hundred emails. Do the arithmetic on attention: your email is competing with 145 other messages for a two-second scan, and your postcard is competing with four.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Email is not dead \u2014 it is crowded. Direct mail is not dead \u2014 it is quiet. Quiet is worth money.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">More than that, direct mail is the only channel on this list that does not require permission, does not require the family to open an app, and does not get filtered by an algorithm. It is the single most effective long-term channel I have ever used for lead follow-up. Text is the most effective <em>immediate<\/em> channel. Direct mail is the most effective <em>persistent<\/em> one. You want both, and you cannot have the second one if the address line on your form is blank.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">There is a second reason. A mailing address anchors the family to a specific neighborhood, which means you can build a look-alike list around them, mark that territory on a map, and mail the whole area. One lead becomes a market.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The 80% Rule on Phone Numbers<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Ask for the mobile number specifically. But here is the useful field finding: <strong>even when you don&#8217;t specify mobile, roughly 80% of the phone numbers families hand you at a live event are text-capable.<\/strong> Some are cell phones. Some are voice-over-IP home lines that accept SMS. Either way, four out of five of the numbers already sitting in your lead file can receive a text message right now.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Most owners never find out, because they never tried. They collected numbers, called twice, got voicemail twice, and wrote the list off. You are sitting on a text channel you already own.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">What the full record buys you is <em>optionality across every channel at once<\/em>:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Call<\/strong> them \u2014 still the most effective single contact, if they pick up<\/li>\n<li><strong>Text<\/strong> them \u2014 near-total open rate, and marketers have not ruined it yet<\/li>\n<li><strong>Mail<\/strong> them \u2014 three, five, ten times, over months<\/li>\n<li><strong>Email<\/strong> them \u2014 sequential autoresponder, cheap, low yield, still worth running<\/li>\n<li><strong>Retarget<\/strong> them \u2014 an email address lets you match the family inside the major ad platforms and keep showing up<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Skip the address and the mobile and you have amputated three of those five.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Move Two: Commit the Time Before They Walk Away<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">This is the move that produces the largest single jump in the entire sequence, and it takes about eleven seconds.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Send an untrained but enthusiastic parent volunteer out to a booth and they will do fine on the prize wheel and fine on the clipboard. Then they will ask for the appointment and hear some version of this: <em>I need to check my calendar. I need to look at the soccer schedule. Let me talk to my husband. I&#8217;ll get back to you.<\/em> Eight out of ten will say it. Your volunteer says &#8220;great, here&#8217;s our card,&#8221; and you just converted a lead into a phone number you will chase for three weeks.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The fix is a pencil-in script, delivered without hesitation, every time.<\/strong> Something close to this:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\"><p>&#8220;Absolutely \u2014 you didn&#8217;t come out here today planning to schedule a martial arts class. So let&#8217;s just tentatively pencil a time in and hold the spot, because next week is going to be busy and I&#8217;d hate for him not to get one. I&#8217;m going to give you our number and all our contact information, and if you get home and that time doesn&#8217;t work, just let us know. Would Monday at 5:15 or Tuesday at 6:00 be better?&#8221;<\/p><\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">Watch what that does. It removes the commitment (&#8220;tentatively&#8221;), it adds scarcity (&#8220;we&#8217;ll be busy&#8221;), it gives them an exit (&#8220;just let us know&#8221;), and it ends on a two-option close. And what comes back is almost never &#8220;no.&#8221; What comes back is <em>information<\/em>: &#8220;well, Monday is soccer and I work Tuesday nights \u2014 do you have anything later in the week?&#8221; Now you are negotiating a time instead of asking for permission to exist.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>In round numbers, that script moves you from about 20% of leads booking to about 80% booking.<\/strong> That is not a marginal improvement. That is a four-fold difference in the number of families entering your funnel, and it costs you nothing but training.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If you are getting eight or better out of every ten people you talk to onto your calendar, your booth is working. If you are getting two or three, your booth is not the problem and your prize wheel is not the problem \u2014 your script is.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Move Three: Get Into Their Phone Before They Get Into Their Car<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">This is the move almost nobody in this industry does, and it is nearly free.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The single biggest reason confirmation calls fail is that families do not answer unrecognized numbers. That is not rudeness, it is self-defense. Your school&#8217;s number shows up on a screen as ten anonymous digits, and it dies there next to the extended-warranty robocalls.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So fix it at the table. As you finish the form:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\"><p>&#8220;Ms. Jones, what&#8217;s the best number for you? Let me share our contact information so it&#8217;s already in your phone \u2014 you&#8217;ll have our address, our number, and directions. And if we call to confirm, you&#8217;ll know it&#8217;s us.&#8221;<\/p><\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">Then send the vCard. Your school&#8217;s name, phone, address, and website land in her contacts before she has walked back to the food trucks.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Three things happen because of that, and all three are worth money.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>One: your calls get answered.<\/strong> You are no longer an unknown number. You are &#8220;Springfield Family Martial Arts&#8221; on a lock screen.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Two: if she is dodging you, at least she knows she is dodging you.<\/strong> That sounds like a joke. It is not. There is an enormous psychological difference between ignoring an anonymous ring and consciously declining a call from a business you agreed to visit on Wednesday. Guilt has a show-rate value.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Three: the address is in her phone.<\/strong> No hunting for the flyer. No &#8220;I couldn&#8217;t find it.&#8221; The single most common reason a family doesn&#8217;t show up is that showing up got slightly hard, and you just made it one tap.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Then \u2014 and this is Grandmaster Jeff Smith&#8217;s contribution, and it is a good one \u2014 <strong>give them a physical appointment card too.<\/strong> Business-card size, fits in a wallet, with the date and time hand-written on the back like a dentist&#8217;s appointment card. Front side has your address, your phone, and a map.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Digital and physical are not redundant. They are two different retrieval systems for two different kinds of people, and the card costs you three cents.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Move Four: The Confirmation Packet That Excites Instead of Confirms<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Here is where the second sigh of relief does its damage. The appointment is booked, so the school considers the job done, and the family goes home with nothing but a time.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>A confirmation is a fact. A confirmation packet is an argument.<\/strong> You want them arriving already sold on the idea of your school, not arriving to be sold.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">What goes in it:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>One page on the specific program<\/strong> \u2014 the kids&#8217; program if it&#8217;s a child, the adult program if it&#8217;s an adult. Not both. Not everything.<\/li>\n<li><strong>One to two pages of testimonials.<\/strong> Heavy. Parents talking about behavior, focus, grades, confidence. This is the workhorse page.<\/li>\n<li><strong>One page about the school<\/strong> \u2014 how long you&#8217;ve been there, your instructors&#8217; credentials, your standards.<\/li>\n<li><strong>The confirmation sheet<\/strong> \u2014 appointment date and time, a map, the street address, the phone number, the email, and what to wear.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">What does <em>not<\/em> go in it: a trifold brochure. I have never in forty years seen a trifold brochure move an enrollment. It is a design exercise, not a selling document. Four or five sheets of paper that each do one job will beat a beautifully printed trifold every time.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If your booking software supports it, layer digital on top: links to testimonial videos, a short &#8220;what to expect on your first visit&#8221; clip, a photo tour. But do not let the digital replace the paper. The paper sits on the kitchen counter for four days. The email is gone in nine seconds.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The test for a good packet is simple: does the family arrive with a question, or do they arrive with a decision?<\/strong> A packet that only confirms produces the first. A packet that educates and excites produces the second \u2014 and it makes your intro lesson dramatically easier, because you are no longer explaining what you do. You are confirming what they already believe.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Move Five: The Cadence Between Booking and Doorstep<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Now run the space. From the moment they book to the moment they arrive, you should touch that family several times, on several channels, automatically wherever possible and manually where it matters.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A workable cadence for an appointment three to seven days out:<\/p>\n\n\n\n<figure class=\"wp-block-table\"><table><thead><tr><th>When<\/th><th>Channel<\/th><th>Purpose<\/th><\/tr><\/thead><tbody><tr><td>Within the hour<\/td><td>Text<\/td><td>&#8220;Great meeting you \u2014 you&#8217;re confirmed for Wednesday 5:30. Reply here anytime.&#8221;<\/td><\/tr><tr><td>Same day<\/td><td>Email<\/td><td>Confirmation + link to a testimonial video<\/td><\/tr><tr><td>Next morning<\/td><td>Direct mail<\/td><td>The packet, if you didn&#8217;t hand it over<\/td><\/tr><tr><td>Two days out<\/td><td>Text<\/td><td>Reminder with the address link<\/td><\/tr><tr><td>Day before<\/td><td>Live phone call<\/td><td>The real confirmation \u2014 a human voice<\/td><\/tr><tr><td>Morning of<\/td><td>Text<\/td><td>&#8220;Looking forward to seeing Joey at 5:30&#8221;<\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<p class=\"wp-block-paragraph\">Automate the texts and emails with a scheduling app that sends reminder sequences and lets the family reschedule themselves against your calendar. That is a fifty-dollar-a-month tool, and it is the cheapest show-rate insurance you will ever buy. But understand what automation is for: <strong>it holds the slot, it does not build the relationship.<\/strong> The day-before human phone call is not optional, and the automated reminders exist to make that call get answered.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">One warning on automated text and voice broadcast: be sensitive to permission, recency, and relationship. A family who spun your wheel two hours ago and booked an appointment is fine. A three-year-old lead-box entry who does not remember filling out a slip is not. Automated outbound to a cold list is how schools get in trouble.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">What Each Move Is Worth: The Show-Rate Math<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Let&#8217;s put real arithmetic on this, because &#8220;improve your follow-up&#8221; is advice nobody acts on and a number is.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Take a community event that produces <strong>100 leads<\/strong>. Same booth, same prize wheel, same staff, same market. The only variable is whether the Doorstep Sequence is installed.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Without the sequence:<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>100 leads \u2192 20% book on the spot = <strong>20 appointments<\/strong><\/li>\n<li>20 appointments \u2192 40% show (verbal time only, no card, no packet, unknown number calling) = <strong>8 intros<\/strong><\/li>\n<li>8 intros \u2192 50% enroll = <strong>4 enrollments<\/strong><\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>With the sequence:<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>100 leads \u2192 80% book on the spot = <strong>80 appointments<\/strong><\/li>\n<li>80 appointments \u2192 65% show = <strong>52 intros<\/strong><\/li>\n<li>52 intros \u2192 50% enroll = <strong>26 enrollments<\/strong><\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">At a lifetime student value of $7,000 \u2014 which is where a well-coached school running $375-a-month tuition on a 12-month Trial Enrollment ought to be, and never below $5,000 \u2014 that is the difference between <strong>$28,000 and $182,000 from one afternoon&#8217;s lead list.<\/strong> Same leads. Same event. Same cost of acquisition. $154,000 of difference living entirely in the space between the lead and the appointment.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Directionally, here is how the show-rate half of that gets built. These are my field observations across coaching schools, not laboratory numbers, but they are the right order of magnitude:<\/p>\n\n\n\n<figure class=\"wp-block-table\"><table><thead><tr><th>Layer<\/th><th>Cumulative show rate<\/th><\/tr><\/thead><tbody><tr><td>Verbal appointment time only<\/td><td>~40%<\/td><\/tr><tr><td>+ written appointment card in hand<\/td><td>~48%<\/td><\/tr><tr><td>+ vCard saved in their phone<\/td><td>~55%<\/td><\/tr><tr><td>+ confirmation packet<\/td><td>~65%<\/td><\/tr><tr><td>+ multi-channel cadence with a live call<\/td><td>~70\u201380%<\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>My floor for a well-run operation is 50% show. My expectation is 70%.<\/strong> If you are under 50%, you do not have a lead problem, a market problem, or an economy problem. You have four missing moves.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And notice that nothing in that table requires you to buy a single additional lead. This is entirely margin you already paid for and are currently throwing away.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Where This Breaks in Real Schools<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Five failure modes I see over and over.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The clipboard is missing fields.<\/strong> If your form has no line for a mailing address, your staff will never ask for one, and no amount of coaching fixes it. Fix the form first. The form is the system.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Nobody was trained on the pencil-in script.<\/strong> Enthusiasm is not a script. Send an untrained volunteer to a booth and you will get leads and no appointments. Role-play the &#8220;I&#8217;ll get back to you&#8221; objection until it is boring.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The appointment sheet isn&#8217;t on the form.<\/strong> Print your available intro times right on the bottom of the lead sheet, so the staff member circles a date instead of trying to remember what&#8217;s open. Friction at the table is friction in the calendar.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The packet doesn&#8217;t exist.<\/strong> Most schools have no packet at all, or they have a trifold. Build the four sheets once, print 500, keep a stack in every event bin.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The confirmation call gets skipped when it&#8217;s busy.<\/strong> It always gets skipped when it&#8217;s busy. That is exactly when it matters most. Put the day-before calls on someone&#8217;s written daily checklist with a name next to them, or they will not happen.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Install It This Week<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">You do not need a software project to do this.
