It&#8217;s caused by a broken test cycle: a student misses four weeks, falls short of the classes his rank requires, watches his peers test without him, and quietly stops coming. Member names, their school names, their markets, and their individual enrollment and revenue figures have been removed or generalized. The numbers below are my own, or composites I use to teach the arithmetic.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Summer Doesn&#8217;t Kill Retention Because Families Travel<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Every year I hear the same lament from school owners: &#8220;Summer is slow. Everybody&#8217;s on vacation. We lose 30% of our billing from June to August.&#8221;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I have run schools for five decades and coached owners for most of that time, and I will tell you plainly: <strong>we essentially never had a summer drop in billing.<\/strong> Not because our families didn&#8217;t travel \u2014 they traveled exactly as much as everyone else&#8217;s. Because we had a system for what happened to a student&#8217;s <em>rank progression<\/em> while he was gone.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That distinction is the whole article. Travel is not the cause of summer attrition. Travel is the <em>trigger<\/em>. The cause is what your school does \u2014 or fails to do \u2014 with the four weeks a student is away.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here is the actual sequence, and it plays out the same way in almost every school I&#8217;ve ever audited:<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li>A family leaves for four weeks in July. Nobody at the school knows the dates in advance.<\/li>\n<li>The student misses eight or nine classes. Nobody notices, because in July everybody is missing classes.<\/li>\n<li>He comes back in August and he is short of the class count his rank requires.<\/li>\n<li>The test date arrives. His friends test. <strong>He doesn&#8217;t.<\/strong><\/li>\n<li>He now trains for six more weeks with a group that just promoted past him. He is the only white belt in a room of yellow belts.<\/li>\n<li>In week three of that stretch he starts finding reasons not to come. In week five the parent calls and says something vague about &#8220;a lot going on right now.&#8221;<\/li>\n<\/ol>\n\n\n\n<p class=\"wp-block-paragraph\">Nobody in that story ever said, &#8220;We&#8217;re quitting because of vacation.&#8221; The parent doesn&#8217;t even know that&#8217;s what happened. But it is exactly what happened. <strong>A student who falls off his test cycle and can&#8217;t test with his peers is a student who quits \u2014 he just quits on a delay, in September, and you write it off as back-to-school schedule conflicts.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s why this belongs squarely in <a href=\"https:\/\/martialartswealth.com\/go\/grow\/retention\/\">the retention side of your business<\/a>, not the summer marketing side. You can run the best summer lead generation in your market and still bleed out the back if the test cycle breaks for a third of your roster.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Arithmetic Nobody Runs: How Many Classes Can a Student Actually Miss?<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Ask a school owner how many classes a student can miss before his rank cycle breaks and you will get a shrug. Ask his program director and you&#8217;ll get a different shrug. That&#8217;s the problem. <strong>This is a number, it is knowable, and almost nobody computes it.<\/strong><\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The Slack Formula<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Every rank cycle has three inputs:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>R<\/strong> = classes <em>required<\/em> to be eligible to test for the next rank<\/li>\n<li><strong>W<\/strong> = length of the cycle in weeks<\/li>\n<li><strong>F<\/strong> = classes per week the student is <em>eligible to attend<\/em> (not scheduled to attend \u2014 eligible)<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">From those:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\"><p><strong>Available = W \u00d7 F<\/strong><\/p>\n<p><strong>Slack = Available \u2212 R<\/strong><\/p>\n<p><strong>Weeks of absence tolerated = Slack \u00f7 F<\/strong><\/p><\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s it. Slack is the number of classes a student can miss and still test on time. Run this once for every rank in your curriculum and post it where your staff can see it. If your program requires 24 classes over a 12-week cycle and your students are enrolled in a two-day-a-week program, <strong>your slack is zero.<\/strong> A single missed week breaks the cycle. Not a four-week vacation \u2014 one week. A flu, a school play, a work trip, a wedding.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That is a design flaw, and it is the single most common structural cause of avoidable attrition I find in schools. If your basic students have zero slack, you are running a program that mathematically punishes normal family life.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The Fix Is Usually Access, Not Standards<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">The instinct when owners see this table is to lower R \u2014 drop the class requirement so more students qualify. Don&#8217;t. Lowering standards is how you end up with black belts who can&#8217;t perform, and eventually with a program nobody values enough to pay $375 a month for.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Raise F instead.<\/strong> Give students access to three or four eligible class times per week instead of two. Your slack goes from zero to twelve without touching your standards, and your mat is fuller in the sessions you&#8217;re already staffing and paying rent on. The student who <em>wants<\/em> to train four times a week is your most retention-proof student anyway.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">What a Four-Week Trip Actually Does<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Now put a real family vacation into the model. Take the healthy row \u2014 24 classes required, 12-week cycle, three eligible classes a week, 36 available, slack of 12.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The family leaves for four weeks in July.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\"><p>Weeks actually present: 12 \u2212 4 = 8<\/p>\n<p>Available: 8 \u00d7 3 = 24<\/p>\n<p>Required: 24<\/p>\n<p><strong>Slack: 0<\/strong><\/p><\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">He can still make it \u2014 but only with <em>perfect<\/em> attendance for every remaining week of the cycle. One sick day and he&#8217;s out. And in a normal summer, with a July 4th weekend, a birthday party, and a stomach bug, nobody has perfect attendance.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So on paper the student &#8220;can make it,&#8221; and in practice he doesn&#8217;t. That is precisely the gap the system below is built to close.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Cycle Integrity System<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">I call the fix <strong>the Cycle Integrity System<\/strong>, and it has five moves. They&#8217;re all C&#8217;s so your staff can hold them in their heads: <strong>Count, Chart, Cover, Confirm, Check.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The premise is simple. A student is &#8220;whole&#8221; when he is on pace to test on schedule with the peers he started with. Everything you do in June, July, and August is in service of keeping every student whole. Not &#8220;keeping attendance up.&#8221; Not &#8220;running a fun summer.&#8221; Keeping each individual student&#8217;s cycle intact.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">1. Count \u2014 Publish the Class Count for Every Rank<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Run the slack formula for every rank in your program. Put it on one page. Every instructor, every program director, and every front-desk person should be able to answer, without looking it up, &#8220;How many classes does a yellow belt need before the September test, and how many can he miss?&#8221;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Then fix the ranks where slack is zero or negative by opening up eligible class times.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Do this in <strong>April or early May<\/strong>, not in July. By July you are reacting. In May you are designing.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">2. Chart \u2014 The Summer Calendar Mat Chat<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">This is the highest-leverage 90 seconds of your year, and it costs nothing.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Between mid-May and early June, sit down individually \u2014 belly to belly, on the bench, before or after class \u2014 with <strong>every single student on your roster.<\/strong> Not a mass email. Not a sign on the wall. An individual conversation.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">You need four things out of it:<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li><strong>Exact travel dates.<\/strong> &#8220;Are you going anywhere this summer? What weeks?&#8221; Write them down.<\/li>\n<li><strong>The student&#8217;s next test date<\/strong>, stated out loud, by name, with the peers he&#8217;ll test alongside.<\/li>\n<li><strong>The class count he needs<\/strong> between now and then.<\/li>\n<li><strong>A written plan<\/strong> for how he&#8217;ll hit it.<\/li>\n<\/ol>\n\n\n\n<p class=\"wp-block-paragraph\">Have his ID card or attendance card in your hand while you do it. This isn&#8217;t an interrogation, it&#8217;s a coaching conversation: <em>&#8220;You&#8217;re testing September 14th with the group you started with. You need 24 classes before then. You&#8217;re gone the last two weeks of July \u2014 so here&#8217;s what we&#8217;re going to do.&#8221;<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Two things happen in that conversation that don&#8217;t happen any other way. First, you get the data you need to run the rest of the system. Second \u2014 and this matters more \u2014 <strong>the parent now understands that missing classes has a consequence, and that you have a plan for it.<\/strong> You have converted vacation from an invisible event into a managed one.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">3. Cover \u2014 The Three Make-Up Mechanisms<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Once you know a student&#8217;s gap, you close it with one of three tools. Match the tool to the size of the gap.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Gap of 1\u20132 weeks: pre-trip and post-trip extra classes.<\/strong> A student who&#8217;s gone for one week in July needs to bank roughly three classes. Have him come one extra class the week before he leaves and one extra the week after he gets back, and add one more somewhere in the following two weeks. He never falls behind at all. This is trivially easy and almost no school does it, because nobody knew the trip was coming.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Gap of 3\u20134 weeks: the rank advancement intensive.<\/strong> This is the big one, and it gets its own section below.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Gap of a full summer: the schedule reset with a named landing date.<\/strong> Some families are simply gone from mid-June to mid-August. Don&#8217;t pretend that&#8217;s a two-class problem. Move his test date, tell him and his parents exactly which date he&#8217;s now aiming at, tell him which group he&#8217;ll test with, and give him a home training assignment with a check-in when he returns. A student who leaves with a <em>known<\/em> new target date does not quit. A student who leaves with no plan does.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Notice what all three have in common: <strong>the student always leaves the building knowing what his target is.<\/strong> Ambiguity is what kills you.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">4. Confirm \u2014 Put the Test Date in Writing, With His Peers<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Never let a summer conversation end verbally. The student leaves with something physical or digital that says: <em>your test date is X, you need Y more classes, you&#8217;re testing with these people.<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Peer group is not a sentimental detail \u2014 it&#8217;s the mechanism. Students don&#8217;t test to get a belt. They test to stay with their group. Every time you name the group in front of the student, you&#8217;re reinforcing the thing that actually pulls him back through your door in August.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Confirm again in writing the week before he leaves, and once while he&#8217;s gone. A short text mid-trip \u2014 &#8220;Hope the trip is great. See you the 22nd \u2014 you&#8217;re on track for the September test&#8221; \u2014 is worth more than any retention promotion you&#8217;ll ever run.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">5. Check \u2014 Track the Student Against His Own Cycle, Not the Aggregate<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Here is where most schools fail even when they do the first four steps.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Owners track attendance in aggregate. &#8220;We averaged 62 students a night in July versus 71 in May.&#8221; That number is useless. It tells you nothing about <em>which<\/em> students are broken, and it will look perfectly acceptable while a dozen individual cycles quietly shatter underneath it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The standard is one line per student:<\/strong> classes attended this cycle, classes required, classes remaining, weeks remaining, on-pace yes\/no. If classes remaining exceeds eligible classes remaining, that student is <strong>off-cycle<\/strong> and goes on an action list this week \u2014 not next month.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Run this every Monday, June through August. It takes a program director twenty minutes. It will surface five to fifteen students in a 200-student school who are silently about to fall out \u2014 every one of whom is recoverable <em>this week<\/em> and unrecoverable in six.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That is the entire difference between a school running 4% monthly attrition and a school running under 2%. Not motivation. Not culture. A weekly list.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Rank-Advancement Intensive: A Week That Replaces a Month<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Grandmaster Jeff Smith and I have gone back and forth for years about summer camps as a business. I&#8217;ll give you my honest position in a moment. But the <strong>rank advancement intensive<\/strong> is a different animal from a daycare-style summer camp, and it is one of the best retention instruments in this industry.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The concept is a one-week or two-week accelerated training block \u2014 typically two hours a day, five days a week. Do the arithmetic on why that matters.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\"><p>A normal student attends <strong>8\u20139 classes a month<\/strong>.<\/p>\n<p>A one-week intensive at 2 hours\/day \u00d7 5 days = <strong>10 hours of mat time<\/strong>.<\/p>\n<p>At 45 minutes per standard class, that&#8217;s the equivalent of <strong>roughly 13 classes<\/strong>.<\/p><\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>One week of intensive training makes up more than a full month of missed classes.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That is the primary selling point, and it is not a marketing angle \u2014 it&#8217;s a true statement about the curriculum. When a parent tells you in May that they&#8217;ll be gone the entire month of July, you don&#8217;t wince. You say: <em>&#8220;Perfect. Put him in the June intensive. He&#8217;ll bank the whole month of July before you leave, and he&#8217;ll still test on September 14th with his group.&#8221;<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Run the two-week version and you cover eight weeks of absence. That&#8217;s an entire summer, handled.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A few operator notes on making the intensive actually work:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Sell it in May, on retention grounds, not as a camp.<\/strong> The pitch is &#8220;stay on track for your test,&#8221; not &#8220;we&#8217;ll watch your kid.&#8221;<\/li>\n<li><strong>Price it as instruction.<\/strong> This is accelerated rank curriculum taught by your best instructor, not supervision. Price it accordingly.<\/li>\n<li><strong>Cap it and group it by rank band.<\/strong> Mixed-rank intensives dilute the whole point.<\/li>\n<li><strong>Test at the end of it, or immediately after.<\/strong> The intensive should terminate in a visible milestone.<\/li>\n<\/ul>\n\n\n\n<h3 class=\"wp-block-heading\">My Honest Caution on Summer Camps as a Business<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Separate from the rank intensive: full-day summer camps <em>can<\/em> be a genuinely good business. I&#8217;ve had clients clear six figures over a summer with them, and know operators who netted a quarter million to $300,000 from camps done properly.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But here is where I&#8217;ve watched schools destroy themselves. They decide summer is going to be slow. Because they believe summer is slow, they put <strong>their entire full-time staff<\/strong> on camp duty \u2014 the head instructor and the program director now working 7 a.m. to 9 p.m. babysitting. Which means nobody is doing community outreach, nobody is working renewals, nobody is working the retention list, and nobody has any energy left for the evening classes.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Then September arrives and enrollments are down and they say, &#8220;See? Summer is slow.&#8221;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>That is not summer being slow. That is a self-fulfilling prophecy created by staffing.<\/strong> If you run a full-day camp, staff it <em>separately<\/em> \u2014 seasonal counselors, college students, part-time hires \u2014 and keep your primary team on enrollments, renewals, and the Check list. The camp is a profit center, not a reason to shut down your school&#8217;s actual business.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Supervision Standards Are Part of the System<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">I want to be direct about something, because summer programming is where schools take on risk they haven&#8217;t thought through.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Do not run unsupervised or thinly-supervised overnight arrangements \u2014 lock-ins, &#8220;sleepovers at the dojo,&#8221; students staying at the school between camp days, or a single staff member alone with students after hours.<\/strong> I don&#8217;t care how well you know the family or how much the parents like the instructor. The downside is unbounded and it is not worth one weekend of goodwill.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The standards I&#8217;d hold any school I coach to:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Two adults minimum, always.<\/strong> No staff member is ever alone with a student. This applies to a late pickup as much as to an overnight.<\/li>\n<li><strong>Background checks on every adult<\/strong> who touches your summer program, including seasonal and part-time hires and volunteer parents.<\/li>\n<li><strong>Published, enforced ratios<\/strong> \u2014 and staff the ratio for the <em>arrival and pickup<\/em> windows, not just the middle of the day, because that&#8217;s when supervision actually thins out.<\/li>\n<li><strong>A hard end time in writing.<\/strong> Camp ends at 5:30. Not &#8220;whenever parents get here.&#8221;<\/li>\n<li><strong>No overnight programming<\/strong> unless you are running it as a formal, insured, licensed event with a written parental consent packet, a named adult in charge, and multiple adults on site. If you can&#8217;t do all of that, don&#8217;t run it.<\/li>\n<li><strong>Check your insurance and your state&#8217;s child-care and youth-program rules<\/strong> before you take a dollar for anything that resembles day care. Many owners are surprised what a full-day camp legally is.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">This isn&#8217;t a legal disclaimer paragraph. It&#8217;s an operating standard.
