When it fatigues, cost per lead climbs and they are out of moves. Names, school names, markets, agencies and individual revenue and enrollment figures from that conversation have been removed or generalized \u2014 the numbers you see below are either my own or composites used to teach the math.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The 90-Day Agency Cliff Is a Structural Feature, Not Bad Luck<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">I hear the same story from school owners a dozen times a year, and it always arrives in the same shape.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">An owner sees an ad \u2014 usually from a very confident person in their twenties who has never run a martial arts school, or never run one profitably, but who has genuinely learned to place ads on one platform. The promise is that leads simply arrive, no work required. The owner signs. And for the first two or three months, <strong>it actually works.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Then month four arrives and the well runs dry. Cost per lead doubles. The owner starts hearing words like &#8220;algorithm,&#8221; &#8220;seasonality,&#8221; and &#8220;we&#8217;re testing new creative.&#8221; By month six he is spending more and enrolling fewer, and cannot figure out what changed.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Nothing changed about the agency. <strong>What changed is that the one campaign they know how to run finished harvesting your market.<\/strong><\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Most Agencies Are One-Trick Ponies \u2014 Sometimes Two<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Here is the part nobody says out loud. The typical martial arts marketing agency is not a marketing company. It is a <em>campaign<\/em> company. They found one offer structure, on one platform, that converted in one set of markets, and they resell that same structure to every school that signs up. That is the whole product.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So they do a genuinely good job for maybe 90 days. Then that campaign dissipates, or it simply does not work in your area, and they are out of skills. They cannot pivot to elementary schools, because they have never stood in a school hallway. They cannot pivot to community events, because there is no way to bill that from a laptop three time zones away. They cannot fix your show rate, because they do not touch your phone.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">These agency operators contact me privately, and the complaint is always identical: <em>the schools do not appreciate us, because the schools ruin the leads.<\/em> They are half right. The owner does not appreciate them because the follow-up is terrible \u2014 and the follow-up is terrible because the owner was told the leads would do the work. Both sides point at each other, and nobody owns the outcome that actually matters: an enrolled student still there in month twelve.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Some agencies moved the goalposts and now charge per appointment set. Same problem, one step later \u2014 the appointments do not show up. <strong>Nobody gets rich waiting for a lead to convert itself.<\/strong><\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The Deeper Mismatch: They Do Not Know Your Customer<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">There was a great old copywriter who said the job is to get inside the conversation already going on in the prospect&#8217;s mind. That is still the whole game.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The parent of a seven-year-old is not shopping for martial arts. She wants discipline, focus and confidence \u2014 and a kid who does not fight her about going. The adult male prospect will never say it out loud, but he wants to feel like the guy in the spy movie. An agency that runs plumbers, chiropractors and dojos off the same template does not know that. They produce something professional that lands one inch to the left of what the parent actually feels. That is not incompetence. It is distance.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I use outside help \u2014 several vendors, some excellent. But I have never handed a vendor the question of <em>what our prospect wants<\/em> and expected them to answer it on their own.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Cost-Per-Lead Curve Is a Countdown Clock, Not a Metric<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Every paid medium I have ever used follows the same arc. It starts absurdly cheap, produces exceptional results for the few people paying attention, and then costs climb \u2014 slowly at first, then steeply \u2014 until the channel is no longer viable at your allowable acquisition cost.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I ran heavy television in the era of cartoon blocks and the five, seven and nine o&#8217;clock news. I ran full-page Yellow Pages ads I resented paying for. I published the first book in this industry on internet marketing back in 1999, when the search engines people used are not the ones you would recognize today. I largely stepped off Google&#8217;s paid auction well over a decade ago \u2014 not because it stopped working, but because cost per acquired customer crossed the line where it stopped being worth it for me. Every channel in the <a href=\"https:\/\/martialartswealth.com\/go\/grow\/marketing\/\">marketing playbook<\/a> sits somewhere on that same curve right now.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The curve is not an accident, and it is not your agency&#8217;s fault. It is what happens to every channel.<\/strong> The mistake is treating the rising cost per lead as a nuisance instead of as a countdown clock telling you exactly how much runway that channel has left.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Why the Curve Bites Local Schools Harder Than Anyone<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Two structural facts make this brutal for a martial arts school specifically.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>First, the addressable audience is tiny.<\/strong> Draw your real drive-time radius, then filter to households with kids in your target age band, in your income band, with a receptive parent. On a social platform that is a very small pool, and when you increase spend inside a pool that small you are effectively bidding against yourself. Doubling the budget does not double the leads; it raises the price of the leads you were already getting.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Second, the search inventory barely exists.<\/strong> Go into a keyword planner and look up the local search volume for martial arts terms in your town. It is so small it is almost embarrassing. There is not enough click inventory in local search to fill a school, no matter how much money you throw at it or how good your agency is. And the variance is savage \u2014 I know operators who run the identical ad set for two schools a mile apart, and one runs like gangbusters while the other is dead crickets. Once the platform&#8217;s algorithm has hold of your campaign, much of it is genuinely outside anyone&#8217;s control.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The Only Number That Matters Is Cost Per Enrollment<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">I spoke recently with an owner who was being used as an agency&#8217;s poster child. He was thrilled to be featured. He was less thrilled that the previous month he had spent roughly a thousand dollars in ad budget and generated three leads.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That is over three hundred dollars per lead. Here is the line I gave him:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>I will happily spend $400 to acquire an enrollment. I will not spend $300 for a lead.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Those two sentences sound similar and describe completely different businesses. A lead is a stranger who raised a hand. An enrollment is a paying student on a twelve-month Trial Enrollment at $347 to $397 a month who, if you do your job, is worth $7,000 to $9,000 over a lifetime. When the agency reports cost per lead and you have never converted that into cost per enrollment, you are flying blind and paying for the privilege.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Run the chain. Here is a healthy paid campaign at a well-coached school, tuition at roughly $375 a month:<\/p>\n\n\n\n<figure class=\"wp-block-table\"><table><thead><tr><th>Step<\/th><th>Count<\/th><th>Conversion<\/th><th>Cumulative cost each<\/th><\/tr><\/thead><tbody><tr><td>Ad spend<\/td><td>$2,200<\/td><td>\u2014<\/td><td>\u2014<\/td><\/tr><tr><td>Opt-in leads<\/td><td>100<\/td><td>\u2014<\/td><td>$22 per lead<\/td><\/tr><tr><td>Appointments set<\/td><td>55<\/td><td>55% of leads<\/td><td>$40 per appointment<\/td><\/tr><tr><td>Intros that show<\/td><td>44<\/td><td>80% show rate<\/td><td>$50 per intro<\/td><\/tr><tr><td>Enrollments<\/td><td>22<\/td><td>50% close<\/td><td><strong>$100 per enrollment<\/strong><\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<p class=\"wp-block-paragraph\">At $100 per enrollment against a $597 down payment and $375 a month, that is not a marketing expense. That is a machine you feed until it chokes.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now run the same campaign eight months later \u2014 same agency, same single campaign type, same $2,200. The channel has aged, so that budget now buys 30 leads instead of 100. Thirty leads at a slightly softer 50% appointment rate is 15 appointments, 11 intros, and roughly 5 enrollments. <strong>That is $440 per enrollment, from an identical spend.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Nobody did anything wrong. The channel simply aged. But if you are only reading the top line, all you know is &#8220;leads are down.&#8221; If you are reading the whole chain, you know the exact month your vendor&#8217;s single play stopped paying, and you can act before you burn two more quarters. That is the difference between being a client and being the boss.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Custody Line: What You Rent, What You Own, What You Audit<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">&#8220;Should I outsource my marketing&#8221; is the wrong question. The right question is: <em>which specific tasks, and under what terms.<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here is the decision rule I use. I call it the <strong>Custody Line<\/strong>. Draw a line down the middle of your marketing operation. On one side sits everything you keep custody of permanently \u2014 assets and relationships that appreciate, that nobody can take with them, and that survive any vendor firing. On the other side sits rented skill \u2014 execution labor you buy because someone else does it ten times better and it frees you to do work only you can do. Across both runs the Ledger: the numbers that let you audit either side honestly.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The test for any marketing task is a single question: if this vendor disappeared tomorrow, what would I still have?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If the answer is &#8220;nothing,&#8221; it belongs on the custody side and you have been renting something you should own. If the answer is &#8220;everything, minus the labor,&#8221; it is safe to rent.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Side One: Custody \u2014 Never Leaves the Building<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">These six stay with you forever \u2014 not because vendors are dishonest, but because they <em>are<\/em> your business.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>1. The offer and the price.<\/strong> Tuition, enrollment structure, down payment, program architecture. Top, well-coached schools are at $347\u2013$397 a month on new-student tuition. The industry drifts along at $140\u2013$185 and calls it competitive. A vendor optimizing your click cost has no stake in that difference \u2014 but it determines whether you can afford to acquire a student at all. An owner reached out to me recently whose operation had roughly 850 active students and looked enormous from the outside, averaging under $100 a month per student. Huge expense base, massive volume, almost no net profit. A hamster on a treadmill. No agency can fix that, and the better their ads are, the faster the treadmill spins.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>2. The list.<\/strong> Every name, phone, email and physical address you have ever collected, in a database you control and can export at will. The single most valuable asset in your school, and the one most often left sitting inside somebody else&#8217;s platform.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>3. The follow-up sequence.<\/strong> Forever. Not two calls. Not &#8220;we don&#8217;t want to bug them.&#8221; I watched a video recently from someone in this industry describing an outstanding birthday party program, and then he said the dumbest thing I have ever heard: they put a guest pass in every gift bag, and if the family is interested, they will call. I have two kids. I know exactly where that gift bag went \u2014 the back of the SUV, until the month I cleaned it out. If you do not have contact information and a proactive sequence by phone, text, email and physical mail, you did not generate a lead. You generated a memory that fades in eleven days.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>4. Appointment setting and the show rate.<\/strong> The single biggest gap I find when I audit a school&#8217;s numbers is a strong opt-in rate followed by a pitiful appointment rate \u2014 because nobody chased them fast enough \u2014 and then a horrible no-show rate for the same reason. That is not a traffic problem, and no vendor can solve it for you.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>5. Community relationships.<\/strong> The elementary school principal. The PE teacher. The guidance counselor. The organizer who books the fall festival. The assignment editor at the local station. Those relationships are in your name, not your agency&#8217;s, and they compound for decades.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>6. The numbers.<\/strong> Cost per opt-in, appointment, intro and enrollment, plus show rate, close rate, attrition and average revenue per student. If your vendor is the only party who knows these, you are not managing a vendor. You are hoping.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Side Two: Rented Skill \u2014 Safe and Smart to Outsource<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Now let me be clear, because owners overcorrect. I am not telling you to run your own ads.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Running paid media properly is a full-time job \u2014 a constant A\/B split-test process. Somebody has to watch cost per lead daily and know the moment it starts escalating. Somebody has to know when to swap the headline, when to refresh creative, when an ad set is fatigued, when the algorithm has drifted. Good operators check campaigns multiple times a day and run per-campaign analytics.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">You cannot do that from the floor of your school, and <strong>you should not be sitting in your school anyway.<\/strong> You should be meeting with a principal. You should be talking to a renewal candidate. You should be lining up community outreach events and doing publicity \u2014 the things that are structurally impossible to outsource.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It is as silly to insist on placing your own ads as it is to refuse to hire an accountant. The last thing I want is two days a month reconciling books. Complete waste of my time, and other people do it better.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">One owner I coached told me the hardest check he ever wrote was to a commercial cleaning company \u2014 until he reframed the deal: while they clean, I go meet elementary school principals. That is not an expense. That is an exchange rate, and a wildly favorable one.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So rent this list happily:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Campaign build, daily monitoring and split testing<\/li>\n<li>Creative production and refresh cycles<\/li>\n<li>Landing pages, forms and retargeting audience management<\/li>\n<li>Analytics reporting, SEO and website maintenance<\/li>\n<li>Bookkeeping, cleaning, and anything else that costs less per hour than the hour it frees<\/li>\n<\/ul>\n\n\n\n<h3 class=\"wp-block-heading\">Side Three: The Ledger \u2014 How You Hold a Vendor Accountable<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Custody without measurement is just possessiveness. The Ledger is the audit layer \u2014 five clauses you set before you sign anything.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Clause one: you own the accounts.<\/strong> Ad account, pixel, domain, CRM, phone number, list. The vendor gets access, not ownership. If a vendor will not agree to this, that is your entire evaluation \u2014 you are done.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Clause two: reporting stops at enrollment, not at lead.<\/strong> Every report shows the full chain \u2014 spend, opt-ins, appointments set, intros shown, enrollments, and cost at each step. If the vendor says the back half is your responsibility, fine; they still report it, because that is the only way either party knows what the traffic is worth.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Clause three: a second campaign type by day 60.<\/strong> This is the one-trick-pony trap door. If by day sixty the vendor has not launched a structurally different second campaign \u2014 different platform, different offer mechanic, different audience \u2014 they do not have a second play, and you now know your cliff date in advance.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Clause four: a written kill trigger.<\/strong> Decide the number before you are emotionally invested. Mine: when cost per enrollment exceeds the first month&#8217;s collected revenue two months running, the campaign gets rebuilt or shut off. Not discussed. Triggered.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Clause five: no exclusivity over your calendar.<\/strong> A vendor&#8217;s success is not permission to stop doing outreach. The most expensive mistake in this category is the owner who gets three good months of paid leads and quietly cancels the school visits \u2014 because now the paid channel is the only channel, and when it ages there is nothing underneath it.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Channel No Agency Can Sell You: Physical Presence<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Now let me tell you what is on the other side of that line, because this is where the leverage actually is \u2014 and it is why I dedicate the large majority of my new-student material to offline activity and only a couple of chapters to search and social.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">When I opened my schools, I did five in eighteen months and six in thirty, reaching roughly 3,500 active students \u2014 starting with a zero-dollar ad budget. Money came in and went straight back out into media, but the engine underneath was brute-force grassroots presence in the community.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">When I later took over the worst-performing location in the chain \u2014 which I did repeatedly, putting myself in for ninety days to make it number one before installing a new manager \u2014 I could not have fixed it with ads. <strong>You cannot scale paid media fast enough or cheaply enough to turn a school around in a quarter.<\/strong> But I could always do it offline.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The Thousand-Student Elementary School<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Walk into a school with a thousand students. Then ask the only question that matters: if I can get in front of all of them in a way that makes two hundred take an action, what more do I need? There is nothing on any advertising platform in your zip code that offers that density. Not close.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Three plays, in ascending order of return. The cheapest is <strong>charitable flyers<\/strong> \u2014 a legitimate charity flyer into every kid&#8217;s Friday folder. Modest but real return. Then the two that matter:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>PE Teacher for the Day.<\/strong> Not a school talk \u2014 a school talk is one classroom. This is <em>the entire school<\/em>, class after class, all day. And the critical mechanical difference: you collect permission slips in advance, so instead of handing out a pass and hoping somebody drives in on Saturday, you walk out with name, address, phone and email for 400 of the 500 kids, and follow up immediately.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>After-school enrichment.<\/strong> Flyers to register, a PE Teacher for the Day to promote it, then roughly six lessons over three weeks. At a 500-student school that has looked like 400 permission slips, 100 kids in the enrichment program, and about 30 enrolled \u2014 inside three weeks.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">In one turnaround I generated 76 enrollments in a single month, 36 of them in one day. That location eventually produced 486 enrollments purely from elementary school outreach \u2014 at a school open some twenty years, where every staff member I inherited told me flatly the local districts would not allow it. Two of them I fired and the other two quit; I ran the outreach with volunteers.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The districts allowed it. <strong>What I inherited was not a policy problem. It was confirmation bias dressed up as local knowledge.<\/strong> They believed they could not get in, so they never asked, so they never got in, so they were proven right.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And the compounding is the real prize. After enough years, the schools stop treating you as a vendor. You are adjunct staff. You walk into the teachers&#8217; lounge and put material in the teacher boxes yourself. When there is an assembly, they invite you down. Principals call <em>you<\/em> when the PE teacher is out for two days. That position is not purchasable, it does not fatigue, and no algorithm can take it away from you at 2 a.m.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The Booth in Front of the Door<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">The second play is live community events, and the standard is specific: a booth <em>in front of the door<\/em>, so every person has to walk past you. Not a table in the corner. Not a teenager behind a stack of flyers.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">You need someone hustling \u2014 a spin wheel, a hook, a reason to stop \u2014 collecting contact information and <strong>setting the appointment on the spot<\/strong>, so you are not chasing them afterward. Then straight into automated follow-up by text, email and physical mail.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I once ran thirteen booths simultaneously at movie theaters during the first big martial arts movie wave, based on what I had seen done a decade earlier around a Bruce Lee release. I never worked one of those booths beyond long enough to train a staff member on the script. Scripts and staffing are what make it scale.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The seasonal density is where owners underestimate this. Halloween alone \u2014 haunted houses, pumpkin patches, trunk-or-treats, candy-giveaway retail \u2014 can produce on the order of a thousand leads per location in a single month. A haunted house has three hundred people standing in line for four hours.
