Elementary schools, scout councils and enrichment programs win on all four. Grandmaster Jeff Smith and I spent most of it on one question \u2014 not &#8220;what marketing should I do,&#8221; but &#8220;which organizations are worth walking into at all.&#8221; Every member name, school name, city and individual revenue or enrollment figure has been removed. What is left is the decision rule.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Real Question Isn&#8217;t &#8220;What Should I Do,&#8221; It&#8217;s &#8220;Who Should I Walk Into&#8221;<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">On that call, one owner listed everything he had going: a thousand rack cards distributed to thirty local businesses, yard signs across a three-mile radius, a charity fundraiser in the works, a chamber of commerce membership, flyers. He was, in his words, busting his tail and not seeing students.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">He was not lazy. <strong>He was doing a large volume of low-yield work and calling it a marketing plan.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here is the thing almost nobody wants to hear: effort is not the variable. The variable is <em>which door you walk through<\/em>. Two owners each spend forty hours a month on outreach. One walks into thirty small businesses to leave a stack of cards. The other walks into one elementary school of five hundred children and runs an after-school enrichment program. Same forty hours. Roughly a hundred-to-one difference in outcome.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">There is a line I said on that call that I want you to write on an index card and tape to your desk: <strong>I want to get in front of 500 of them rather than 12.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That is the whole discipline in one sentence. Not &#8220;get in front of people&#8221; \u2014 get in front of <em>five hundred<\/em> of them, in one visit, with a mechanism that lets you call every one of their parents afterward. A partner list made of twelve-person opportunities will exhaust you and keep you small.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So before you build your outreach calendar, you need a filter. Here it is. (For how this sits inside a complete lead plan, start with the <a href=\"https:\/\/martialartswealth.com\/go\/grow\/marketing\/\">Martial Arts School Marketing hub<\/a>.)<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The 500-Not-12 Partner Filter: Four Gauges<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Every institutional partner \u2014 elementary school, after-school enrichment company, scout council, church youth ministry, daycare chain, municipal parks department, nonprofit, corporate employer \u2014 gets scored on four gauges. I call them Reach, Gate, Grant and Repeat. Score each one 1 to 5. Twenty points is a perfect partner. Anything scoring under 12 is a fill-in activity, not a pillar of your plan.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Gauge 1 \u2014 Reach: How Many Families Per Touch?<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Not how many people belong to the organization. How many families do you get in front of <strong>in a single scheduled appearance<\/strong>?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This is where owners fool themselves. A church has 400 members \u2014 but the youth group that meets Wednesday night has 12 kids in it. A scout unit sounds like an institution \u2014 but a den is a handful of kids and a troop is thirty or forty. A daycare has a hundred children enrolled \u2014 but you see the twenty who are there at three o&#8217;clock on the day you show up.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Score Reach on the <em>actual room you will be standing in<\/em>:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>5 = 400+ children or families in one appearance (a full elementary school, a district back-to-school orientation night, a large scouting jamboree, a major community festival)<\/li>\n<li>4 = 150\u2013400<\/li>\n<li>3 = 60\u2013150<\/li>\n<li>2 = 25\u201360<\/li>\n<li>1 = under 25<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">That single scoring rule kills half the &#8220;partnerships&#8221; owners chase. A twelve-kid youth group is a 1. It is not worthless \u2014 but it cannot be the top of your list, and it must not consume the hours that belong to a 5.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Gauge 2 \u2014 Gate: How Deep Does the Gatekeeper Sit?<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">This is the gauge nobody thinks about, and it is the one that separates operators from amateurs.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Every organization has a person who can say yes. The question is: <strong>when that person says yes, how many rooms does it open?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A single scout unit leader can say yes to one unit. The scouting council office can hand you the list of every pack and troop in the region. A single classroom teacher can say yes to thirty kids. A principal can say yes to five hundred. A district enrichment coordinator can say yes to every school in the district at once.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I have walked into a council headquarters, said what we do, and walked out with the list of every unit in that part of town and the contact for every leader. Then I contacted all of them directly, found out when their meetings were, and booked them. That is one conversation converted into dozens of appearances. We ran that same play with scouting councils every year, and before summer we would get the list of all their summer camp programs too.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Compare that to the alternative most owners run: teach twelve kids at a church youth group, hope one of them is in scouting, get introduced to one unit leader, book one den of six. That is one conversation converted into six kids.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Go to the council. Go to the district. Go to the headquarters. Do not chase the single unit.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Score Gate:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>5 = a headquarters, council, district office or corporate HR that controls a list of many downstream units<\/li>\n<li>4 = a principal, executive director or owner controlling a whole site<\/li>\n<li>3 = a program coordinator controlling several groups<\/li>\n<li>2 = a single unit leader, single teacher, single youth pastor<\/li>\n<li>1 = no clear decision-maker; you are negotiating with whoever answers the door<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">A corollary on chamber-of-commerce networking, since it comes up on every one of these calls: I stopped years ago. It was useful for exactly one thing \u2014 learning who the members were and what community events were being promoted. As a lead source, a room of thirty business owners eating lunch is a Reach of 2 and a Gate of 1. Use it as intelligence, not as a pillar.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Gauge 3 \u2014 Grant: Do You Leave With Permission to Contact Them?<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Here is the rule that makes everything else work, and it is where most school appearances die:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>If you did not leave with the name, address, phone number, email address and permission to call, you did not do marketing. You did a favor.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Years ago I ran a demo team choreographed by genuine martial arts film talent that looked like a Broadway production. It was spectacular. It generated essentially nothing. Its real value turned out to be staff development, not marketing.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Same with assemblies. You can stand on a cafeteria stage in front of four hundred kids, give a wonderful talk, get applause, and be forgotten by dismissal. If you got something into the kids&#8217; hands but not the parents&#8217; contact information, you have no outcome.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The mechanism that fixes this is the permission slip, and it goes out <strong>before<\/strong> you appear, not after.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Score Grant:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>5 = signed permission slips with full contact information and an explicit opt-in to be called, collected in advance<\/li>\n<li>4 = a complete roster with parent contact information handed to you by the organization<\/li>\n<li>3 = an on-site capture station where parents themselves fill out the form (a booth at an evening event)<\/li>\n<li>2 = you can hand out material to kids and hope it reaches home<\/li>\n<li>1 = you appear, you perform, you leave<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">A Reach-5 appearance with a Grant of 1 is worth less than a Reach-3 appearance with a Grant of 5. Reach without capture is entertainment.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Gauge 4 \u2014 Repeat: Can You Run It Again, and Can You Clone It?<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">The fourth gauge asks two things. Can you come back next year? And does succeeding here make the <em>next<\/em> organization easier to open?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The best partners compound. Grandmaster Jeff Smith&#8217;s standing instruction to members is exactly right: <strong>every time you complete one of these programs, ask for a letter of recommendation on their letterhead.<\/strong> Put them in clear sleeves in a binder. When you walk into the next school, church or council, you are not a stranger asking for access \u2014 you are a known quantity with references from institutions the gatekeeper respects.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The calendar compounds too. One owner described the arc: the first year they scraped together three or four community events. Now the organizations call <em>them<\/em>, and they have fifteen events booked between fall and the new year. Same effort, radically different yield.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Score Repeat:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>5 = annual, recurring, and produces referrals to peer organizations<\/li>\n<li>4 = annual and recurring<\/li>\n<li>3 = repeatable but requires a fresh ask each time<\/li>\n<li>2 = one-time, but generates a usable testimonial<\/li>\n<li>1 = one-and-done<\/li>\n<\/ul>\n\n\n\n<h2 class=\"wp-block-heading\">How the Common Partner Organizations Actually Score<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Here is my scoring of the partner types we discussed on that call. Your market will shift a point here or there. Rack cards and flyers are not <em>nothing<\/em>. The rule-of-thumb numbers: roughly 300 retail locations, each with a proper holder near the register, restocked and maintained, produces about two to five enrollments a month. Flyers run about half of one-tenth of one percent \u2014 I once asked a very successful owner enrolling around fifty students a month what his secret was, and the answer was flyers. A hundred thousand a month. Do that division: a thousand flyers might get you one enrollment or zero.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So rack cards sit at about number fifteen on my priority list. <strong>They stay on the list, because they work and because repeated impressions make everything else convert better. They just never, ever go first.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The mistake is not doing them. The mistake is doing them <em>instead of<\/em> the 18s and 19s, then concluding marketing does not work.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Two-Scenario Rule That Decides Your Capture Mechanism<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Once you have chosen a high-scoring partner, there is exactly one operational question that determines how you capture leads:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Are the parents in the room, or are the kids there by themselves?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Everything follows from that.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Scenario A \u2014 parents are present.<\/strong> Back-to-school orientation night, harvest festival, carnival, trunk-or-treat, community fair, farmers market, mall event. This is a live event, full stop. Run a booth and a spin-the-wheel capture. Everyone who approaches fills out the contact form <em>before<\/em> they spin, everyone who spins wins something, and the prize is redeemed at your school \u2014 never handed out on site. Book the appointment on the spot, circle the intro time on the slip, and write the date and time on the back of a business card so it goes in a wallet instead of a pocket.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Owners on that call had run this well enough that a single school orientation night produced dozens of appointments in a two-hour window, and one team generated over two hundred appointments across a weekend of fall events <em>with the owner out of town entirely<\/em>.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Scenario B \u2014 kids are there without parents.<\/strong> Classroom time, PE class, after-school enrichment, a scout meeting, a church youth group. Now you have a contact problem, and there are only two legitimate solutions:<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li>Get the full roster with parent contact information from the organization in advance. Some daycares will hand you the list when the bus unloads. Most organizations, quite reasonably, will not.<\/li>\n<li><strong>Send permission slips home in advance and collect them before you teach.<\/strong><\/li>\n<\/ol>\n\n\n\n<p class=\"wp-block-paragraph\">A third partial fix: if parents come to pick the kids up, stay. One of our longtime coaches figured this out at daycares years ago \u2014 send a staff member out at five o&#8217;clock and book appointments as parents arrive at the curb. Do not drive away at the moment your buyers arrive.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Permission Slip Is the Product<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">For a Scenario B appearance, the permission slip is not paperwork. It is the entire commercial mechanism. Everything else \u2014 the teaching, the curriculum, the anti-bullying content \u2014 is the reason the gatekeeper says yes. The slip is the reason you get paid.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">What it must contain:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Child&#8217;s name and grade<\/li>\n<li>Parent or guardian name<\/li>\n<li>Mailing address<\/li>\n<li>Phone number<\/li>\n<li>Email address<\/li>\n<li>Parent signature authorizing participation<\/li>\n<li><strong>The opt-in line<\/strong><\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">The opt-in line is the piece almost everyone leaves off. Over the years we settled on wording along these lines: <em>all children who participate in today&#8217;s class also receive two free weeks of lessons and a uniform, a $50 value. If you would like us to contact you to schedule a time for that, check yes.<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Note what that does. It is a benefit, not a request \u2014 something the child has already earned by participating. And checking that box is explicit permission to call, which gives your staff a script that opens with <em>&#8220;you asked us to call you about your daughter&#8217;s two free weeks&#8221;<\/em> rather than <em>&#8220;we got your number from the school.&#8221;<\/em> We never put a &#8220;no&#8221; box on the form. There is no reason to make declining easy.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here are the numbers on a whole-school teaching day with slips going out in advance. A school of about 500 children. Roughly 400 slips come back. From those, 50 to 60 booked appointments. From those, 10 to 15 enrollments. At $375 a month on a 12-month Trial Enrollment, twelve new students is $4,500 a month in new recurring tuition and $54,000 in contracted first-year value \u2014 from one day of teaching.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Compare that to the version copied around the industry for years, where an owner teaches one second-grade classroom of thirty kids and hands out a flyer for a Saturday class. It does not produce nothing \u2014 it produces almost nothing, because it dropped both things that make the play work: <strong>the permission slips, and the whole-school scale<\/strong>. Put those back and results go up by a factor of twenty.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Worked Example: The After-School Enrichment Math<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The single highest-scoring partner play on the board is the after-school or before-school enrichment program. Here is why, with the arithmetic.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The structure: six lessons, typically two days a week for three weeks or three days a week for two weeks, run on the school&#8217;s campus immediately after dismissal. You send permission slips home. Often you run a PE teacher-for-a-day session first to promote the enrichment program to the whole student body.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The funnel, in a school of about 500 children:<\/p>\n\n\n\n<figure class=\"wp-block-table\"><table><thead><tr><th>Stage<\/th><th>Number<\/th><th>Rate<\/th><\/tr><\/thead><tbody><tr><td>Students in the school<\/td><td>500<\/td><td>\u2014<\/td><\/tr><tr><td>Registered for the enrichment program<\/td><td>100<\/td><td>20% of the school<\/td><\/tr><tr><td>Enrolled in your school afterward<\/td><td>33<\/td><td>roughly one third<\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<p class=\"wp-block-paragraph\">That one-third conversion is the number to hold onto. It is dramatically higher than any cold source you will ever run, and the reason is structural: those children have already trained with you six times, their parents have already paid a fee and arranged a schedule around your program, and the child has already decided they like it. You are not selling to a stranger \u2014 you are continuing something already in progress.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now price it at the canon numbers. Top, well-coached schools charge $347\u2013$397 a month for new-student tuition; use $375.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>33 enrollments \u00d7 $375 = <strong>$12,375 a month in new recurring tuition<\/strong><\/li>\n<li>On a 12-month Trial Enrollment: 33 \u00d7 $375 \u00d7 12 = <strong>$148,500 in contracted first-year tuition<\/strong><\/li>\n<li>At a conservative lifetime value of $7,000 per student: 33 \u00d7 $7,000 = <strong>$231,000 in lifetime value from one school<\/strong><\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Your cost: printing the slips, the program fee (which you hand back to the school \u2014 more on that in a moment), and roughly six sessions of instructor time. Call it a dozen staff hours plus materials. Against an industry-normal acquisition cost of $150 to $300 per enrollment, this play typically lands well under the floor of that range.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Be conservative. Cut registration in half and drop conversion from a third to a fifth: you still enroll 10 students \u2014 $3,750 a month in new tuition and $45,000 in contracted first-year value from one school.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now hold that against 300 rack card placements producing three enrollments a month. <strong>This is not a close call. Same money to the school. Completely different administrative category. And the parents are not annoyed, because they are paying for a real program their child attends, not buying overpriced chocolate bars for the fourth time this semester.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Filling the Board: How to Find Which Organizations Exist<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The most common protest is <em>&#8220;there&#8217;s nothing going on in my area.&#8221;<\/em> That is almost never true. It means nobody has looked.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Before the internet, my routine was to drive a different route each day and stop at community centers, parks offices, churches and elementary schools \u2014 walk in, get on the newsletter list, ask what was coming up. I once flew out to an owner who told me progress was slow. I got in the car and said, let&#8217;s go to the nearest community center. They did not know where it was. That was the whole diagnosis.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The modern version, run all of these:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Search local event listings and community calendars for the coming ninety days<\/li>\n<li>Join every neighborhood, downtown and parents&#8217; group on social media in your area; schools and PTOs run their own pages<\/li>\n<li>Track the seasonal rhythm: parks departments cluster events around Halloween and spring; churches around the holidays; malls from Black Friday onward; schools in the back-to-school window<\/li>\n<li>Watch the physical world \u2014 the flyers going up on poles and in shop windows in September tell you what is being planned<\/li>\n<li><strong>Ask your own parents.<\/strong> This is the highest-yield source and almost nobody works it systematically. Every child in your school attends a school, and many are in scouting, a church youth program or a sports league. During progress checks and goal-setting conferences, ask every parent which school their child attends, who the teacher is, and what else the family is involved in. One owner on that call discovered mid-conversation that a mother she had been teaching for months was the PTO president at a school the academy had been trying to get into for years. If no contact information changes hands, you did charity work.<\/li>\n<li><strong>They chase the unit instead of the council.<\/strong> One den, one troop, one classroom, one youth group. Go up a level and get the list.<\/li>\n<li><strong>They use the word &#8220;fundraiser&#8221; at a school.<\/strong> It triggers an automatic policy no. Say &#8220;enrichment program,&#8221; donate the fee back, and you are in a different category entirely.<\/li>\n<li><strong>They do it once and never come back.<\/strong> No letter of recommendation, no binder, no annual calendar entry, no follow-up with the gatekeeper in the spring for next fall. You paid the full cost of opening the door and then let it close.<\/li>\n<li><strong>They start with internal marketing before they have a student body.<\/strong> Referral programs and student-generated leads are outstanding \u2014 once you are at 100 to 150 students. Below that you do not have enough people to generate meaningful volume, and you will conclude that referrals do not work when the truth is you did not have enough referrers.
