Names, school names, cities, and individual revenue and enrollment figures have been removed or generalized. What is left is the teaching \u2014 plus the benchmarks I hold the owners I coach to.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Most Expensive Sentence in This Industry<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>&#8220;We&#8217;ll start low to get some students in the door, then raise our prices once we&#8217;re established.&#8221;<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I have heard that sentence from new owners for four decades. It sounds humble. It sounds prudent. It is the single most expensive decision most school owners will ever make, and they make it in about ten minutes, usually while staring at a competitor&#8217;s website.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here is why it is backwards.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Price is not a number you assign to a service. <strong>Price is the loudest thing your school says about itself before anyone has met you.<\/strong> The classic persuasion research puts it bluntly: absent other objective criteria, price determines the perception of value. A family shopping for a martial arts school has no objective criteria. They cannot evaluate your form, your lineage, your curriculum design, or your instructor training program. They have a building, a person, and a number. The number does most of the talking.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So when you open at $149 a month because that felt safe, you have not made a modest, temporary decision. You have told the entire market that you are the cheap option, and you have told yourself the same thing. Both of those are extremely hard to unsay.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Three things happen, in order:<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li><strong>You recruit the wrong students.<\/strong> Price is a filter. A low price filters <em>for<\/em> the price shopper \u2014 the family whose first question is what it costs, whose second question is whether they can quit, and who will leave you the moment somebody down the road runs a $99 special. Those are also your highest-attrition students, so your low price buys you a churn problem on top of a revenue problem.<\/li>\n<li><strong>You set the wrong internal expectation.<\/strong> You now believe, at a gut level, that your program is a $149 program. Your staff believes it. Your enrollment conversation is built around it. That belief is far harder to change than any price sheet.<\/li>\n<li><strong>Every later increase becomes a fight.<\/strong> You are not adjusting a number anymore; you are asking a room full of price shoppers, who chose you <em>because<\/em> you were cheap, to accept that you are no longer cheap. That is a negotiation you built for yourself on purpose.<\/li>\n<\/ol>\n\n\n\n<p class=\"wp-block-paragraph\">Meanwhile, the school that opened at the top of the market never has any of those conversations. It just runs.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Before you go further, this article sits inside our full <a href=\"https:\/\/martialartswealth.com\/go\/grow\/pricing\/\">martial arts school pricing library<\/a>, where the rest of the tuition, renewal, and profitability material lives.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">What Actually Happened When I Opened at Double the Top Price<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">I opened in Denver in August of 1983 with $10,000 to my name. I had no local reputation, no students, no referral base, and nobody in Colorado had ever heard of me.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Before I signed a lease, I shopped the market. I went into schools all over the metro as a prospect \u2014 nobody knew who I was \u2014 and I took the intro lesson, sat through the presentation, and collected the price sheets. What I found was that the <em>highest<\/em> priced schools in the entire metro area were charging about half of what I had been charging in Washington, D.C., at the Jhoon Rhee Institute. From there it went down.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So I did the thing that everyone tells new owners not to do. I took the price structure I already knew worked at the highest-volume, highest-quality organization in the business at the time, and I opened with it. <strong>From zero, on day one, I was charging roughly double the next-highest-priced school in the entire metro area.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Nobody in town liked me for it. Inside about 24 months, I had the dominant share of that metro \u2014 by my own count, roughly half the market. Five schools in eighteen months, six in thirty. By 1985, at age 25, more than 2,500 active students and past a million dollars a year, which in today&#8217;s money is several times that.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Then a major martial arts film release hit, and one of my locations \u2014 2,400 square feet \u2014 ran up to about 650 active students. It was a zoo. We physically had nowhere to put people.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So I went back to my economics training and made what I assumed was a safe assumption: if I raise the price 50%, volume should fall 25% to 50%, and I will thin the crowd to something manageable.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Every single time I raised the price, our closing percentage improved and our active count went up.<\/strong> So I raised it again. Same result. Again. Same result. And remember, I was already at double the next-highest school in the metro before the first increase.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That is not a normal demand curve. In this business, over a very wide range, it runs backwards. What a martial arts family actually wants is the best instructor they can find, and <em>then<\/em> they work out whether they can fit it into the budget. They do not line up three schools at $100, $250, and $400 and pick the cheap one. They decide who is best, and price is one of the loudest signals they have for figuring that out. Every increase told the market: <em>this must be the place<\/em>.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">You can eventually tap that out. I have never seen a school owner get anywhere near the ceiling.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Above-the-Market Launch<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Here is the framework I use with owners who are opening a location, relocating, or repositioning an underpriced school. I call it <strong>the Above-the-Market Launch<\/strong>, and it has five moves that have to happen in this order.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Move 1: Set the Number Against the Market, Not Off It<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">There is a difference between pricing <em>against<\/em> a market and pricing <em>off<\/em> it, and it is the whole ballgame.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Pricing <em>off<\/em> the market means you survey what everyone charges, calculate a local average, and place yourself somewhere on that scale \u2014 usually a little under it, because you are new. You have now permanently attached your economics to the worst operators in your city.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Pricing <em>against<\/em> the market means you deliberately place yourself outside the comparison set. You are not the cheaper option or the slightly-more-expensive option. You are a different category of thing.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The number: <strong>$347 to $397 per month for new-student tuition.<\/strong> That is what top, well-coached schools charge. Use ~$375\/month as your working figure. The industry average of roughly $140 to $185 a month is not a benchmark \u2014 it is the commodity trap, and it is an average that includes every school that will be closed within three years.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Two objections show up immediately, and I have heard both from owners in every kind of market:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><em>&#8220;My market can&#8217;t support that.&#8221;<\/em> I have heard that from owners in some of the wealthiest enclaves in America, who tell me their families are &#8220;too sophisticated&#8221; to pay that much for martial arts. I have heard the identical sentence from owners in small farm towns where the median household income is well under $50,000 \u2014 and I coach owners in exactly those towns who are running strong six-figure schools at premium tuition. Both versions are excuses. Neither one is a market analysis.<\/li>\n<li><em>&#8220;There are fifteen schools within five miles of me.&#8221;<\/em> Almost none of them are competitors. Most of them are undercapitalized, understaffed, badly run, and will not be open in four years. When somebody in your area has had a bad experience with a martial arts school \u2014 and most of them have \u2014 that is not competition, that is a market you get to fix.<\/li>\n<\/ul>\n\n\n\n<h3 class=\"wp-block-heading\">Move 2: Build the Four Proofs Before You Unlock the Door<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">A top price is a promise. You do not get to make it unless you can keep it. Before you open at $375, you owe the market four proofs, and every one of them is under your control on day one, before you have a single student.<\/p>\n\n\n\n<figure class=\"wp-block-table\"><table><thead><tr><th>Proof<\/th><th>What it means in practice<\/th><\/tr><\/thead><tbody><tr><td><strong>Program depth<\/strong><\/td><td>One curriculum, taught to a genuine standard, with a defined path from white belt to Black Belt and beyond. Not twenty-two programs. The strongest schools I coach run one focused curriculum and get better outcomes with it.<\/td><\/tr><tr><td><strong>Instructor quality<\/strong><\/td><td>Not rank \u2014 teaching skill. I have run schools where high-school-age instructors outperformed most fifth-degree black belts, because they were getting ten hours a week of training on <em>how to teach<\/em> and then teaching thirty to fifty. Teaching skill is trainable, fast, and it is the thing families actually experience.<\/td><\/tr><tr><td><strong>Facility and presentation<\/strong><\/td><td>Clean, well-lit, professional signage, a real front desk, a real waiting area, and a floor that does not look like a garage. Families price this before you say a word.<\/td><\/tr><tr><td><strong>Enrollment process<\/strong><\/td><td>A structured intro, a real appointment, a presentation that establishes value before price, and a defined enrollment on a 12-month Trial Enrollment \u2014 framed as <em>your school evaluating whether the student is a fit for the full Black Belt program<\/em>, not as month-to-month convenience.<\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<p class=\"wp-block-paragraph\">That last one is where most premium launches die. <strong>You cannot charge a premium price through an amateur enrollment process.<\/strong> A landing page, a lead funnel, an automated booking link \u2014 none of that replaces a human being talking to a human being. If the first real conversation a family has with your school happens on the mat forty minutes before you ask for $375 a month, you will discount. Every time.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Move 3: Put the Premium Into Your Monthly Billing<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Where the money sits matters as much as how much of it there is.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I want your monthly billing \u2014 the recurring tuition, not the deposits \u2014 to cover everything: rent, payroll, your salary, marketing, all of it. Preferably more than everything. On average that recurring billing should be <strong>50% to 60% of your gross<\/strong>, with the remainder coming from down payments on enrollments and down payments on renewals.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That structure is why the premium price has to be a <em>tuition<\/em> decision, not a cash-deal decision. I watch a cycle repeat every ten years or so in this industry: somebody teaches owners to cash everybody out up front. For three or four months those schools post their highest gross ever. Then the growth curve rolls over, because they have converted their future revenue into a Rolex and they do not have enough new people coming in the door to replace it. I have talked to owners whose gross fell by half after a year of that.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">My rule: new students enroll for a year and pay monthly, with a meaningful enrollment investment up front \u2014 $500, $600 or more. Paid-in-full deals belong on <em>renewals<\/em> only, as a portion of the total, with the monthly billing still covering every expense. Then, at renewal, you are either substantially increasing the monthly payment or taking cash \u2014 and roughly a third will choose cash.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That is how a premium price compounds instead of spiking.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Move 4: Spend the Margin \u2014 Outbid Every Discount School for Every Lead<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">This is the move nobody sees coming, and it is the real competitive weapon.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Most owners think a premium price makes marketing harder \u2014 that you have to work more to justify a bigger number. <strong>The opposite is true. A premium price is what makes the marketing math work at all.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Run it. A well-coached school targets a lifetime student value of <strong>$7,000 to $9,000<\/strong> \u2014 tuition plus enrollment plus renewals plus everything else across a student&#8217;s tenure, and never below $5,000. That number is reachable at $375 a month with attrition held under 2% per month. It is not reachable at $150 a month with 3% to 5% monthly attrition, because the discount school has to retain a student four or five years to get where the premium school gets in under two \u2014 and the discount school&#8217;s price actively recruits the students least likely to stay.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now look at what each school can afford to pay for a new enrollment. A new student costs five to seven times more to acquire than to retain, which in practice is <strong>$150 to $300 per enrollment<\/strong> in ad spend plus staff time.<\/p>\n\n\n\n<figure class=\"wp-block-table\"><table><thead><tr><th><\/th><th>Discount school<\/th><th>Premium school<\/th><\/tr><\/thead><tbody><tr><td>New-student tuition<\/td><td>$150\/mo<\/td><td>$375\/mo<\/td><\/tr><tr><td>Monthly attrition<\/td><td>3\u20135%<\/td><td>Under 2%<\/td><\/tr><tr><td>Lifetime student value<\/td><td>~$2,500\u2013$3,000<\/td><td>$7,000\u2013$9,000<\/td><\/tr><tr><td>What it can pay per enrollment and stay sane<\/td><td>~$75\u2013$125<\/td><td>$300 and up<\/td><\/tr><tr><td>Channels it can afford<\/td><td>Whatever is free<\/td><td>Everything<\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<p class=\"wp-block-paragraph\">The discount school is not just poorer. <strong>It is locked out of every marketing channel that costs money.<\/strong> It cannot pay $50 a lead. It cannot afford to spend $200 to generate an intro appointment. It cannot buy direct mail, it cannot staff booths, it cannot run enough paid traffic to matter. It is forced to compete entirely on hustle \u2014 which would be fine, except it also cannot afford to hire anyone to do the hustling.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The premium school can profitably outbid it on every single lead, in every single channel, forever. That is not a small edge. Over 24 months that is the whole market.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I will spend $50 for a lead and $200 for an intro appointment all day long when the enrollment is worth what a premium enrollment is worth. Set your price at the average and you are not allowed to make that trade.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Move 5: Test the Ceiling Upward, Never Downward<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Once you are open and running above the market, the discipline is simple: you test <em>up<\/em>.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Raise the new-student price. Watch two numbers \u2014 your closing percentage on intros, and your net active count 90 days out. If both hold or improve, you were underpriced. Raise it again. That is exactly what happened to me when I tried to thin out an overcrowded school and accidentally ran the experiment in the other direction four times in a row.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">What you never do is drop the number, run a $99 special, or &#8220;make an exception for this family.&#8221; The moment you do, you have taught your market and your staff that your price is a negotiating position. Everything after that is a negotiation.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Labor Column and the Money Column<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Here is the second half of the argument, and it is the part that turns pricing from a philosophy into an operating advantage.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Think of every marketing activity you could run as sitting on a grid with two axes: <strong>how much cash it costs, and how much of your labor it costs.<\/strong> Almost everything falls into one of four boxes.<\/p>\n\n\n\n<figure class=\"wp-block-table\"><table><thead><tr><th><\/th><th>Low labor<\/th><th>High labor<\/th><\/tr><\/thead><tbody><tr><td><strong>Low cash<\/strong><\/td><td>Signage, A-frames, banners, window graphics, rack cards, lead boxes, walk-ins and drive-by, referral events <em>(once you have the student base to support them)<\/em><\/td><td>School outreach and PE-teacher-for-a-day programs, live event booths, movie-theater lobby promotions, corporate outreach for adult programs, buddy days, birthday parties, community fundraiser flyers<\/td><\/tr><tr><td><strong>High cash<\/strong><\/td><td>Direct mail, shared-mail coupon packets, every-door direct mail, spot TV, banner ads on local news sites<\/td><td>Paid social ads and pay-per-click \u2014 cash <em>and<\/em> constant attention<\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<p class=\"wp-block-paragraph\">Two things about that grid.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>First, paid ad channels sit in the high-cash <em>and<\/em> high-labor box, and that surprises people.<\/strong> Paid traffic burns out fast. You are logging in daily, or weekly at the absolute minimum, checking cost per lead, click-through rate, frequency, and audience fatigue. On some platforms you are rewriting creative a couple of times a month, on others more often. Twenty years ago I bought a Yellow Pages ad, spent real time crafting it, and then did not touch it for eighteen months. That world is gone. This is precisely why owners hire agencies for paid traffic \u2014 not because the platform is mysterious, but because it requires near-daily attention that an owner running classes does not have. And the good ones do a genuinely good job.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But notice what that means. <strong>The agency route is only available to a school with margin.<\/strong> You are paying a retainer plus the ad spend plus the cost per enrollment on the back end. At $150 a month tuition, that math never closes. At $375, it closes comfortably.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Second, the high-labor box is not free either \u2014 it is just paid for differently.<\/strong> When I ran thirteen booths in one weekend during a major martial arts film release, I was not standing in any of them. I had staff in all thirteen. The cost of that promotion was payroll, not media. Which means the &#8220;free&#8221; column is only free for a school small enough that the owner is the entire labor force \u2014 and the owner who is the entire labor force is, by definition, capped.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So the grid resolves to a single point: <strong>a premium school can afford both columns. A discount school can afford neither well.<\/strong> Price is what buys you access to your own marketing plan.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">One more thing on the labor column, because it protects your price. There is enormous value in reaching families <em>before<\/em> they are shopping. When somebody searches for a martial arts school, they already have the idea, and you are one of fifteen listings in a comparison \u2014 which is exactly the environment where the cheapest number wins. When you are the instructor in their child&#8217;s elementary school, the presence at the community event, the person running the corporate self-defense workshop, you reach them in a vacuum, before any comparison exists. Dan Kennedy calls that marketing in a vacuum, and Jay Abraham&#8217;s Parthenon idea is the companion: many pillars holding up your lead flow, not one. <strong>Comparison shopping is the natural enemy of a premium price. The labor column is how you avoid comparison entirely.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If you want twenty enrollments a month, you need twenty things going on. Not one agency running one ad set.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Repositioning an Underpriced School: The Same Launch, Run in Place<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Most owners reading this are not opening a new location. They are running a school that got priced badly five or ten years ago, and they are stuck. The sequence is the same launch, run in place.<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li><strong>Fix the number for new enrollments only.<\/strong> Your new-student tuition goes to $347\u2013$397, effective on a date. This is not a negotiation and it is not announced as an apology. New people pay the new price.<\/li>\n<li><strong>Build the four proofs first \u2014 or at least visibly start.<\/strong> If your facility looks tired, fix it before the price moves, not after. If your instructors are winging it, put them on a real weekly training schedule. The proof has to be observable to somebody walking in cold.<\/li>\n<li><strong>Rebuild the enrollment conversation around value, not cost.<\/strong> Structured intro, real appointment, presentation that establishes the outcome before the number, 12-month Trial Enrollment. If the presentation is not congruent with the new price, the new price will not survive its first objection.<\/li>\n<li><strong>Leave existing students where they are, for now.<\/strong> Do not open a war on two fronts. Legacy students continue at their current rate and come up through your renewal and upgrade process on their own timeline.<\/li>\n<li><strong>Spend the new margin immediately.<\/strong> The whole point of the reposition is that it unlocks the money column. Put the additional gross into lead flow the same quarter, before it gets absorbed into overhead.<\/li>\n<li><strong>Hold the line for 90 days and watch the two numbers.<\/strong> Closing percentage and net active count. In every school I have coached through this, the closing percentage holds or improves, because the number itself is doing persuasion work you were previously doing with your mouth.<\/li>\n<\/ol>\n\n\n\n<p class=\"wp-block-paragraph\">An owner I worked with years ago spent months agonizing about moving from the low $100s to the high $100s. He finally did it, stood in front of the next family, said the number without flinching, and they said okay. His reaction afterward was the one I hear every time: <em>I have been waiting how long to do this?<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The prospect&#8217;s question \u2014 &#8220;why are you so much more expensive than everybody else?&#8221; \u2014 is not a problem. It is an opening. <strong>My answer has always been: I don&#8217;t know why he thinks that&#8217;s what his program is worth.
