Your job is not explaining your school. It is interrupting a walking crowd, then booking a specific day and time on the spot.

This came out of a members’ coaching call where an owner asked me how we actually run booths at markets, fairs and festivals heading into event season. Names, school names, cities and markets, and every individual’s revenue or enrollment number have been removed or generalized. What is left is the system.

Nobody at a Festival Is Shopping for Martial Arts Lessons

Start with the premise, because almost every failed booth I have ever reviewed failed at the premise and not at the execution.

The person walking past your table did not come to that event to buy martial arts lessons. They came for the food trucks, the fireworks, the craft vendors, the kids’ rides, the parade. Martial arts is not on their list. It is not even in their head.

That single fact kills the most common booth design in our industry, which is a table, a banner, a stack of brochures, and a human being sitting behind it waiting to be approached. That design assumes a shopper. There is no shopper. A booth built for shoppers at an event full of non-shoppers produces a pleasant day in the sun and almost nothing else.

So the booth’s job is not to explain your school. The booth’s job is to interrupt a walking crowd — and then, once interrupted, to convert that interruption into a specific appointment at a specific time before the person walks away. Those are two completely different mechanisms, and most owners install neither.

This is also why I file event booths under real marketing rather than “community goodwill.” Done right, an offsite booth is one of the most predictable lead columns you can build, which is why it belongs alongside everything else in your martial arts marketing system rather than in the nice-to-do pile. Done wrong, it is a weekend you paid for and a box of leftover brochures.

When owners tell me “we tried live events and it didn’t work,” we walk through what actually happened, and it is nearly always one of these four:

They sent a teenager who sat behind the table on his phone.

Their mission was handing out literature instead of capturing contact information.

They captured names but booked no appointments.

They got cute and invented their own game instead of using the one that already works.

Fix those four and the channel turns on.

The Stop-and-Book Engine

Here is the framework I teach for this, and it is deliberately narrow. A booth has exactly two jobs, and five stations that do them.

The Stop-and-Book Engine:

The Waver — a person standing in front of the booth, in the traffic flow, pulling people in.

The Wheel — the recognizable game with a prize, which is the actual stopping mechanism.

The Clipboard Queue — the line management that captures contact information while people wait their turn.

The High-Five Ask — the scripted moment where winning converts into an appointment request.

The Pencil Pivot — the one sentence that rescues the 80% who say “let me check with my spouse.”

Stations one and two are the stopping mechanism. Stations three, four and five are the conversion mechanics. Skip any one of the five and the booth leaks badly. Skip stations four and five and you do not have a lead-generation booth at all — you have a carnival attraction that you paid to operate.

Station 1: The Waver

The single biggest variable in booth results is the energy of the human being standing in front of it. Not the signage. Not the backdrop. Not the tablecloth.

Somebody has to stand out in the traffic flow and wave people over. At my schools that was often an enthusiastic twelve-year-old student waving people in, with staff running the table behind them. A kid waving people over to spin a wheel is charming and nearly impossible to refuse. A thirty-year-old staff member doing the same thing with real energy works just as well.

What does not work is standing behind the table. The table is a barrier. The moment your people are behind it, every contact has to be initiated by a stranger who was not shopping for you in the first place.

So: staff the front of the booth, not the back of it. If you can only bring two people, one of them lives out front the entire day.

Station 2: The Wheel

Our go-to attraction, and we have not found anything that beats it, is a big prize wheel.

Get the largest one that will physically fit in your vehicle. Floor-standing beats tabletop. Lights are better than no lights. A clicker that makes noise when it spins is better than silent. You can find serviceable free-standing prize wheels for roughly $250 to $300 from the usual online sellers, which is remarkable — Grandmaster Jeff Smith and I both remember paying five figures for booth backdrops that a few hundred dollars of digital printing now beats outright.

The reason the wheel works is recognition, not novelty. Everybody on earth instantly understands a prize wheel. There is no explanation, no learning curve, no reading required. A person walking by processes it in under a second: that is a game, I might win something, it is free.

This is exactly why I tell owners not to get cute. I have watched schools invent a bean-bag-through-the-holes game, a ring toss, an obstacle course, a board-break station with a complicated scoring system. Every one of those requires the passerby to stop, study, and figure out the rules — which is a cost you are asking a stranger to pay. The wheel costs them nothing to understand. Novelty is not an advantage at a booth; instant recognition is.

Pair the wheel with one script line, delivered by the Waver, over and over, all day:

“Hey — come over here, spin the wheel, win a prize.”

That is it. Not “let me tell you about our school.” Not “do you have kids interested in martial arts?” Both of those invite a no. “Spin the wheel, win a prize” invites a yes, and the yes is all you need.

Station 3: The Clipboard Queue

Here is the operational detail that separates a booth doing real volume from a booth doing trickle volume.

Carry fifty clipboards, each with an information sheet and an attached pen.

When a line forms — and the goal of the whole day is a line forming — everybody in that line gets a clipboard. “Here, fill this out while you wait.” They write down name, address, phone, and email while standing there with nothing else to do. You can also print the week’s available appointment times on the sheet with check boxes, which pre-frames the ask before you ever make it.

Three things happen when you run the queue this way:

You capture people who would never have filled out a form cold. The clipboard is not a commitment request, it is something to do while waiting for a turn.

The booth never looks overwhelmed. A line of people holding clipboards and writing is an orderly line. A line of people standing with nothing to do feels like a wait, and people leave waits.

The booth never looks empty. Crowds attract crowds. A visible line at your booth is better advertising than any banner you could print, and the clipboards make the line look purposeful rather than stalled.

Fifty clipboards is not a typo. They cost a dollar or two each and they are the cheapest capacity you will ever buy.

Station 4: The High-Five Ask

They spin. They win. This is the moment everything has been built for, and it lasts about fifteen seconds.

High-five them. Be genuinely excited. Then:

“Congratulations — you won a free uniform, and that also comes with two free weeks of lessons. What I’d like to do is schedule your first class so you can come pick up your uniform and try a class. We have this Monday night at 6:15, or Tuesday at 7:00 — which one of those works better for your schedule?”

Look at the structure of that. The prize is reframed instantly as a reason to come to the school. The ask is not “would you like to come in sometime” — it is a choice between two specific times. You are not asking for interest. You are asking them to pick a slot.

And notice what the outcome target is. The outcome of a booth is scheduled appointments, not collected names. My standard is that the overwhelming majority of the sheets you bring home should have a date and time written on them, with only a small slice — call it ten percent — left as names to chase later. Most schools run that ratio upside down: a hundred names and zero appointments, then three weeks of phone tag with people who have completely forgotten your school exists.

Station 5: The Pencil Pivot

About eighty percent of people will respond to the ask with some version of: I need to check with my wife. I need to check with my husband. I have to see the soccer schedule, the church schedule, my work schedule. Let me get back to you.

That is not a rejection. It is a reflex, and there is a one-line answer to it:

“Oh, I completely understand. Tentatively, let’s just pencil something in — I’ll give you the phone number and you can always let us know if it doesn’t work. Tentatively, do you think Monday or Tuesday would be better?”

What happens next is almost funny in its consistency. The person who just told you they could not possibly decide anything starts solving the scheduling problem out loud: “Well, I work Monday, and my wife has something Tuesday — do you have anything later in the week?” Of course. Wednesday at this time, Thursday at this time. “Oh yeah, Thursday’s probably fine.”

Done. The word “tentatively” removes the commitment and keeps the calendar slot. It costs nothing and it converts the majority of the eighty percent.

Then you close the loop physically: hand them the information packet, write the day and time on the front of it in front of them, point out the map and the phone number, and point at the QR code.

Why the Prize Doesn’t Matter

This is the part of the session that should change how you budget a booth, and it is the single most counterintuitive thing I teach about event marketing.

It makes almost no difference what is on the prize wheel.

I do not say that flippantly. People are not stopping because they covet the prize. They are not standing in line because they evaluated the prize and found it compelling. There is something close to a reflex built into human beings: a wheel is spinning, something can be won, let’s play and see if we win something. That is the entire mechanism. The prize is the excuse for the game, and the game is the interrupter.

You do not need a game console on there. You do not need a mountain bike. Big and exciting is not why they are playing, so big and exciting is not what you are buying.

Which means the money most owners want to spend on prizes is misallocated. Shift that budget:

Where owners want to spend

Where it actually produces

An expensive headline prize to “make it worth stopping”

A bigger, louder, lighted, floor-standing wheel

More brochures

More clipboards, sheets and pens

A fancier backdrop

A second staff member working the front of the booth

Premium giveaway inventory

Printed hand-off packets with the appointment written on them

A few hundred dollars of wheel plus an energetic human being out front beats a thousand dollars of prize inventory behind a table, every single time.

Prizes That Multiply

Since the prize value does not drive stopping, pick prizes that do something else useful for you. Practical segments on our wheels:

A free uniform (bundled with two free weeks of lessons)

A school t-shirt

A logo water bottle

A pair of foam practice weapons

A free birthday party

A free “martial arts pizza party”

Those last two are the clever ones. A uniform or a water bottle is a prize for one child. A party is one winner who brings you a dozen more kids. When a parent asks what a martial arts pizza party is, the answer is easy: it is a birthday party without the birthday. Instead of cake you have pizza. The kids get a real class, you run skill drills and games, everybody has a great time — and what you have actually done is deliver a first introductory lesson to twelve prospects who were brought to you by the winner.

I put a couple of party segments on every wheel for exactly that reason. One spin, thirteen leads.

The pizza-party version matters, by the way, because a birthday party prize is only usable on a birthday. If the child’s birthday was a month ago, the prize sits unredeemed for eleven months. The pizza party is redeemable next week.

Never Hand the Prize Over at the Event

Nothing gets given away at the booth. Not the uniform, not the t-shirt, not the water bottle.

Everything is redeemed at the school, and the redemption is the appointment. “You won a free uniform — let’s schedule the time for you to come pick it up and try a class.” If you hand it over at the festival, you have bought a transaction and lost the visit. If they have to come to you, the prize has just done two jobs: it stopped them, and it pulled them through your front door.

Booth Economics: What a Booth Should Cost You Per Enrollment

Let me build the math, because this is how you decide whether to do six of these a summer or twenty-six.

Before the numbers, an important caveat. The conversion rates below are my own conservative planning assumptions, not data. They are deliberately pessimistic, and they exist so you can build a budget before you have history. After your first two or three events you must replace every one of them with what your booth actually produced. An owner who runs the engine well will beat these; an owner who staffs the booth badly will not come close.

Assume one two-day community festival with solid foot traffic, a booth run properly by two people:

Line item

Illustrative cost

Prize wheel ($300, amortized over 12 events)

$25

Booth kit: banner, backdrop, table cover ($600 over 12 events)

$50

Clipboards and pens (amortized)

$5

Event or vendor booth fee

$250

Staff: 2 people x 8 hours x 2 days, loaded

$575

Printed hand-off packets (100 at ~$1.50)

$150

Redeemed prizes: 30 uniforms at wholesale cost

$540

Total event cost

$1,595

Now the funnel, using those clearly-labelled planning assumptions:

Stage

Planning assumption

Result

Information sheets captured

—

120

Booked an appointment on the spot

50%

60

Showed for the appointment

50%

30

Enrolled on a 12-month Trial Enrollment

40%

12

Twelve enrollments at a total event cost of about $1,595 is roughly $133 per enrollment.

Compare that against the canon benchmark: a new student typically costs $150 to $300 per enrollment in advertising spend plus staff time, and costs five to seven times more to acquire than to retain. A properly run booth comes in at or under the bottom of that range — which makes it one of the cheapest acquisition channels available to a school, and it requires no ad account, no agency, and no algorithm.

Then look at the other side of the ledger. Twelve new students at roughly $375 a month on a 12-month Trial Enrollment is about $54,000 in contracted tuition from one weekend. At a lifetime student value target of $7,000 to $9,000, those twelve students represent $84,000 to $108,000 in lifetime value against a $1,595 investment.

That is the real argument for this channel. It is not that booths are free. It is that the acquisition cost is low enough that the only rational question is how many events you can physically staff.

The Same Booth, Run Badly

Now run the identical event with the identical costs, but violate the engine: one person, seated behind the table, handing out brochures, capturing names but booking nothing.

Stage

Assumption

Result

Information sheets captured

passive table

25

Booked on the spot

0%

0

Reached later and booked

20%

5

Showed

40%

2

Enrolled

40%

1

One enrollment. Costs barely moved — you still paid the booth fee, still paid the staff, still printed the material. Cost per enrollment somewhere north of $1,000.

Same event, same weekend, same town, same money — eight to twelve times the cost per student. The difference is entirely the five stations. This is why I am merciless about the Waver and the Pencil Pivot. They are not refinements. They are the channel.

The Appointment Discipline Almost Nobody Keeps

There is a second coaching session I want to pull one rule from, because it is the same rule operating at a different altitude.

An owner had just run a large demonstration at a local elementary school and, while packing up, found himself standing next to the school’s principal. She complimented the kids, he complimented the school, and the conversation went wonderfully. She loved the idea of him coming back for their orientation event. She loved the idea of him guest-teaching a physical education class. She handed him her business card.

He left with goodwill and a business card. Goodwill and a business card are not a booking.

My rule: once you have the ear of a decision-maker who is expressing interest, always, always, always schedule the specific follow-up appointment on the spot. Standing right there, with the calendar out: “Wonderful — let’s get it on the calendar now. Are you better on a Tuesday or a Thursday? Morning or afternoon?” Then you send the confirmation before you are out of the parking lot.

Notice that this is the exact same mechanic as the Pencil Pivot at the prize wheel. The parent who just spun the wheel and the principal who just watched your demonstration are both in a short window of warm intent that closes the moment they walk away and re-enter their own lives. In both cases the enemy is identical — not objection, but evaporation.

Which brings the whole thesis down to one line you can put on the wall of your office:

A name on a slip is not a lead. A name with a date and a time is a lead.

Everything else in this article — the wheel, the clipboards, the waver, the prize economics — exists to manufacture moments where you can ask for a date and a time.

The Hand-Off Packet

Every appointment you book gets a physical packet handed over, with the day and time written on the front in your handwriting, in front of them. What goes in it:

A cover page with the school address, a simple map, the phone number, and the appointment time

One page describing your program and a short history of the school

Three or four pages of testimonials and reviews — pull your real reviews, present them cleanly with names and star counts

A QR code that leads to more information

That QR code is where I would put my effort today. Point it at a two-minute walkthrough video, and do not over-produce it. Have somebody follow you with a phone. Start with an establishing shot from the parking lot: “Hi — I wanted to welcome you to the school. When you get here you’ll check in at the front desk. Here’s the beginner class, like the one you’ll be taking on your first visit. Here’s a class of students who’ve been with us a few months.” Free editing tools and a teenager who enjoys video are all you need. If you can add two or three short video testimonials, better still.

Then text the walkthrough video to the number on their information sheet the same day, while they are still at the festival eating a corn dog. You are not selling. You are making the school feel familiar before they ever walk in, so the appointment they penciled in survives until Thursday.

The Pre-Event Checklist

Run this list before every market, fair and festival. If an item is not loaded in the vehicle, you are not ready.

Equipment

Free-standing prize wheel, tested, batteries or power confirmed

Banner or backdrop plus table and cover

50 clipboards with pens attached

150 printed information sheets with the week’s available appointment times

100 hand-off packets, pre-assembled

Pop-up canopy, weights, chairs you will not sit in

Prize inventory at the school, not at the booth

People

Minimum two staff, ideally three, with a named Waver for every hour of the day

One student or family volunteer to help wave people in

Everybody rehearsed on all four script lines before leaving the school

A written shift schedule so nobody is out front for more than ninety minutes at a stretch

Process

Appointment book or calendar app open and visible on the table

The week’s available appointment slots decided before you arrive

A designated person collecting completed sheets into a single folder

Same-day text of the walkthrough video to every booked appointment

Post-event debrief within 48 hours: sheets captured, appointments booked, and nothing else

What to Measure

Three numbers, tracked per event, forever:

Sheets captured. This measures the stopping mechanism — the wheel and the waver.

Percentage booked on the spot. This measures your scripting and your staff’s willingness to ask. It is the number most likely to be embarrassing at your first event and the number that improves fastest with rehearsal.

Show rate on booked appointments. This measures your hand-off — the written time, the packet, the same-day video text.

Track those three and you will know within two events whether a given market, fair or festival deserves a place on next year’s calendar. Track none of them and you will be having the same “we tried live events and they didn’t work” conversation next summer.

Related reading: How to Get Martial Arts Leads Fast: The CROWD Standard for Live Events, Grassroots, and School Partnerships and The Fire-Hose Enrollment System: How to Turn a Flood of Live-Event Leads Into Enrolled Students.

Frequently Asked Questions

How many people do I need to staff an event booth properly?

Two is the working minimum and three is better. One person must live in front of the booth as the Waver for the entire event, pulling walking traffic in, because a table with staff seated behind it produces almost nothing. The second person runs the wheel, the high-five, and the appointment ask. A third lets you rotate the front position every ninety minutes, which matters more than owners expect — booth results track directly to the energy of whoever is out front, and energy decays. Bring an enthusiastic student or a parent volunteer to help wave people over. Never staff a booth with one person, and never staff it with somebody who would rather be on their phone; a single disengaged teenager behind a table is the most common reason a school concludes that live events do not work.

What should I put on the prize wheel, and how much should I spend on prizes?

Spend very little, because the prize is almost irrelevant. People stop for the wheel, not for what is on it — there is a near-reflexive pull to play a game and see if you win something, and that reflex fires whether the prize is a mountain bike or a logo water bottle. Put your money into a bigger, brighter, floor-standing wheel and into a second staff member instead. For segments, use a free uniform bundled with two free weeks, a t-shirt, a water bottle, foam practice weapons, and at least one or two party segments. A free party is the smartest prize on the wheel because one winner brings you a dozen more children. And never hand a prize over at the event — every prize is redeemed at the school, and the redemption is the scheduled appointment.

Is it better to collect lots of names or fewer appointments at an event?

Appointments, without hesitation. A name on a slip is not a lead; a name with a date and a time is a lead. The target is that the large majority of your captured sheets come home with a specific day and time written on them, with only a small remainder — roughly ten percent — left as names to follow up on later. Names with no appointment decay fast: by the time you reach them, the festival is a blur and your school is a stranger. When somebody says they need to check with their spouse or the soccer schedule, do not surrender the slot. Say you understand completely, then ask to tentatively pencil something in. That single word keeps the calendar slot while removing the commitment, and it rescues most of the people who would otherwise have walked.

Your Next Step

If the booth math above made you want to put six more events on your calendar, start by getting the rest of the lead-generation system in place around it. My book Six Simple Steps to Add 100 Students lays out the full set of columns that fill a school — grab it free at FillYourSchool.com.

Then let’s look at your specific situation.
