Somebody then typed their phone number into your school&#8217;s form, which is about the highest-intent act a stranger can perform.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And then the lead sits in a queue for forty minutes because the only person who could have called is on the mat teaching the 5:30 Little Dragons class.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Everything you spent upstream is now priced at a discount, and the discount is set by your response time.<\/strong> Not by your ad copy. Not by your offer. You need the mechanism.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Three things are happening in those minutes.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>First, intent decays.<\/strong> The parent who filled in your form was, for about ninety seconds, a person who had decided to do something about their kid&#8217;s confidence. Call ninety minutes later and you are a telemarketer, because they have mentally closed the loop. Same call, same script, completely different reception.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That is why thirty minutes is not &#8220;a little slower.&#8221; It is a different activity.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Two-Minute Watch: Seven Standing Orders<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">I call this system <strong>the Two-Minute Watch<\/strong>, and I use the naval word on purpose. A watch is not a goal or an aspiration. A watch is a duty that a specific named person holds for a specific block of time, and when that block ends, the watch is formally handed to the next named person. Nobody on a ship says &#8220;we all kind of keep an eye on the radar.&#8221;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That is exactly what most martial arts schools say about their leads.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Seven standing orders. Run all seven or the system does not hold.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Standing Order One: The Watch Has a Name, Not a Group Chat<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">In the session, the member described his setup honestly: when a lead comes in, his CRM fires a notification to his phone and to all the company phones, and then either he or one of his teammates gets on the line.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That is better than most schools. It is also the single most common failure point in speed-to-lead, and it is worth being blunt about why.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>A notification that goes to everyone belongs to no one.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Five staff phones buzz. Each person&#8217;s internal calculation is identical and instantaneous: &#8220;somebody&#8217;s probably got it.&#8221; Three of them are on the mat. But one name owns each block, and that person is accountable for the two-minute attempt whether or not anyone else saw the alert.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Then back it with a written log. In this session I asked Chief Master Greg Moody whether he was still using his lead sheet to track the process, and he confirmed he very much was \u2014 paper, processed, stuck on the lead sheet, and then the team simply follows the process down the page. There is nothing primitive about that. The CRM records what the automation did. The lead sheet records what a human did, and that is the number you are actually managing.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Standing Order Two: &#8220;Everyone Is Teaching&#8221; Is a Staffing Decision, Not an Excuse<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Now the hard part, and the part almost nobody designs for.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Your lead flow peaks between roughly 4:00 and 8:30 pm, because that is when parents are home, scrolling, and thinking about their kids. <strong>Your lead flow peaks at precisely the hours when every qualified adult in your building is standing on the mat with thirty children in front of them.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This is the real problem. It is not that owners do not believe in speed to lead. It is that the arithmetic of a small school puts the peak of demand on top of the peak of labor commitment. So the two-minute standard quietly becomes a forty-minute standard, and the owner tells themselves the follow-up sequence will cover it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It will not. An automated text buys you a few minutes of goodwill. It does not book appointments.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here are the real options, in the order I recommend them.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Option one: one non-teaching body during peak hours.<\/strong> This is the right answer and most schools can afford it long before they think they can. A part-time front-desk person working 3:30 to 8:30, five days a week, is about twenty-five hours. Their job description is not &#8220;answer the phone.&#8221; Their job description is: hold the watch, dial every lead inside two minutes, book appointments, and maintain the lead sheet. Everything else \u2014 greeting, laundry, retail, attendance \u2014 is secondary and interruptible.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Run the numbers before you decide you cannot afford it. At $375 a month in tuition on a 12-month Trial Enrollment, a single additional enrollment per month that this person would otherwise not have captured produces $4,500 in contracted tuition, and against a lifetime student value in the $7,000 to $9,000 range, that one save covers the position for the year. One. Per month.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Option two: the mat-transition dial.<\/strong> If you genuinely cannot staff it yet, you engineer the gaps. Most schools run classes with three to five minutes between them. That is a real window. The rule becomes: at every class transition, the teaching instructor checks the queue and dials anything new before bowing in the next class. With classes on the half hour, your worst-case response time drops from &#8220;whenever I get off the mat&#8221; to roughly twenty-five minutes. That is not the standard. But it is a tenfold improvement over ninety minutes and it costs nothing but discipline.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Run it alongside a hard rule that the moment the last class bows out, the queue gets worked before anyone touches a broom.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Option three: a trained leadership-team teen on the dial.<\/strong> Controversial, and I will defend it. A sixteen-year-old who has been trained on a tight script \u2014 confirm the inquiry, confirm the child&#8217;s age, offer two appointment times, confirm by text, log it \u2014 will out-perform a voicemail every single time. They are not closing anybody. They are booking a time slot. That is a trainable, scriptable task.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Option four: a live answering arrangement.<\/strong> If you run multiple locations, one person covering the queue for all of them during peak hours is dramatically cheaper per school than one person per school. If you run one location, a live-answer service that takes the inquiry, confirms interest and warm-transfers or books from your calendar is a legitimate bridge. The key word is live. An automated responder is not this.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Option five, which is not an option: the owner handles it between classes and hopes.<\/strong> I include it because it is what most schools actually do, and it is why their cost per enrollment is double what it should be.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Standing Order Three: Automation Buys Minutes; Humans Buy Appointments<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">When I asked the member whether leads get an immediate text, voicemail and email, his answer was one word: instantaneous. Good. His follow-up system fires the moment the lead lands.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And then I asked the question that matters: humans calling, or the software? He confirmed humans call.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That distinction is the whole game, so let me make it explicit.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>What the automated acknowledgement does:<\/strong> it tells the parent within seconds that a real organization received their inquiry, it sets an expectation that someone will call, and it carries a scheduling link so a self-starter can book without waiting for you. It buys you a few minutes of patience. That is genuinely valuable.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>What the automated acknowledgement does not do:<\/strong> book the appointment. Build the tiny amount of human rapport that makes someone actually show up on Thursday.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Every text and every email in your sequence should carry the scheduling link, exactly as this member described \u2014 if he could not reach them, if they did not answer, if they went to voicemail, the text still goes out and it still has the link so the parent can book on their own behalf. That link is your safety net. It is not your system.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Your system is a human being dialing a phone.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Standing Order Four: The Double Tap<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">This one came from another experienced operator on the call, and it is the most immediately actionable tactic in the session.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If you do not reach them on the first attempt, <strong>call back again immediately.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The logic is behavioral. A single missed call from an unknown number reads as a robocall and gets ignored by reflex. Two calls from the same unknown number inside ten seconds reads as a person who is actually trying to reach you about something. It cuts through the mental filter, and it cuts through the literal screening filters on modern phones.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The mechanics: call, let it ring out, wait about five seconds, call again. Or call, push your text message out, then call again. Two rings and a text in under thirty seconds.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Expect an uncomfortable number of people to pick up on the second ring who ignored the first.<\/strong> That is not an accident; it is the whole point. You are signaling urgency, which is also the truth \u2014 you are holding appointment slots for them.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Standing Order Five: Thirty Days of Pressure, Not Twenty-Four Hours of Saturation<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Here is where I pushed back on the member&#8217;s system, and it is the most common pattern I see in schools that are <em>trying<\/em> to do speed-to-lead well.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">His first twenty-four hours were aggressive \u2014 eight texts and eight emails with wait times between them, plus human calls. Genuinely aggressive. And then the sequential email dropped to once per week, with no text messaging at all in weeks two, three and four.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I told him plainly: once a week is anemic.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The two gaps I see over and over are exactly these two. Not aggressive enough with a live human being early and on an ongoing basis, and people give up far too quickly.<\/strong> Schools saturation-bomb the first twenty-four hours and then quit, rather than continuing to follow up and continuing to follow up.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The cadence I recommend is built on attempts per day, stepping down over a month.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Three times a day for the first three days. Two times a day for the next three days. That was the member&#8217;s rule and it is the correct one: keep calling until they pick up or until they tell you not to call back. Then honor that immediately and permanently.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">One objection I get every time I teach this: &#8220;won&#8217;t they get sick of hearing the same thing over and over?&#8221;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">No. And the reason is important.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>What is actually happening is that they are not reading most of what you send.<\/strong> The emails are not getting opened. The subject line did not titillate them. They are seeing that you are communicating, and that keeps you front of mind \u2014 and the same is true of the texting. The fear of over-messaging is built on a false assumption that every message lands and is absorbed. It is not. You are not repeating yourself to an attentive audience; you are making a handful of impressions on a distracted one.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">What helps the ones that do get opened: a graphic tied to whatever you are running, and a link to a short video. All of it useful, none of it essential. Useful content is how you earn the open. It is not the objective.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Standing Order Six: Every Touch Has Exactly One Job<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">This is the sentence to write on the wall above the phone.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>What you are trying to do is get them to pay attention and schedule an appointment to come in for an intro.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Not educate them. Not build a relationship. Not answer every question about curriculum, belt systems, sparring gear or schedule options. Not sell tuition over the phone \u2014 especially not that.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">One objective per touch, and it is the same objective every time: a specific day and a specific time, on the calendar, to come in.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This matters operationally because it tells your watch holder what &#8220;success&#8221; means. A seven-minute conversation where the parent learned a lot about your philosophy and will &#8220;think about it&#8221; is a failed call. A ninety-second conversation ending with &#8220;great, I&#8217;ve got you down for Thursday at 5:15, I&#8217;ll text you the details right now&#8221; is a successful call. Score it that way and your team&#8217;s behavior changes within a week.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It also tells you what to cut from your emails. If a paragraph does not move the reader toward picking a time, it is decoration.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Standing Order Seven: The Scoreboard That Tells You If It Is Real<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Owners consistently believe their response time is better than it is.
