The right scoreboard shows you exactly where the leak is, and fixing one leak is worth more than running three more events. Here is the benchmark we teach owners in the Martial Arts Wealth Mastery coaching group. We call it the 100-50-25 Funnel:

- About 25 enrollments from those intros.
Each stage diagnoses a different problem. If you’re below the benchmark at a stage, you know what to fix. If you’re above it, great. Do not guess and do not buy more ads until you know which stage is broken.
Stage 1: Book the Appointment On the Spot
Most schools think 75–80% on-the-spot appointments is good. The strongest schools now get 90–100%. The difference is one skill. Owners who settle for a name and number on a clipboard end up with maybe 25% appointments, because every prospect says, “I need to check with my spouse, or the soccer schedule.”
The fix is the “pencil it in” close: pull up the calendar right there, say “Let’s tentatively put you in so you don’t get left out,” and book it. You can always reschedule a tentative appointment. You can’t reschedule a lead you never booked.
Stage 2: Fix Your Show-Up Rate
If fewer than 50% of your appointments show, the problem is almost never the event. It’s follow-up. Every appointment needs a reminder stack running at the same time:
- Automatic text and email reminders with an easy reschedule link.
- A live human being calling or texting as soon as possible.
- Voicemail drops.
- Real direct mail in the mail within 24 hours.
A common objection: “Why book on the spot if I still have to chase them?” Because chasing someone to confirm an appointment is far easier than chasing someone to make one. The dynamic is completely different.
The Phone Trick Most Owners Miss: Get Into Their Contacts
Most unanswered follow-up calls fail because the prospect sees an unknown number. Before they leave the table, get your contact card into their phone with a QR code, a tap card, a table display or an NFC bracelet. Then have your staff tap it, hit “add to contact,” and save it. A saved contact reads as a real person, not spam, and it helps your texts and emails land in the inbox instead of the promotions or spam folder. Also set your school’s phone system so the caller ID shows your business name, and have every staff member call and text from the main school number through an app instead of a personal cell.
Stage 3: Convert Intros to Enrollments
If plenty of people show up for the first lesson but few return, one of two things is usually happening. Either you’re dumping too much pricing and agreement detail on them too early, or their first impression was poor: dirty doors, nobody greeting them, nobody using their name. A prospect who stands at the door for 15 minutes unnoticed is gone. Install a simple greeting rule: every guest is greeted by name within three feet of the door.
For children’s programs, use a two-intro process. At the first lesson, make sure every decision maker is there: both parents, and sometimes a grandparent who pays the bill. Then enroll on intro two with everyone in the room.
Why You Can Afford to Follow Up This Hard
Follow-up costs money: staff time, postcards, software. You only feel comfortable spending it when a new student is worth a lot. A school with a 3-month, $150-a-month cardio program has a student worth about $450, so spending real money to acquire one loses money. A school with a structured, black-belt-focused program has a student worth thousands, so it can profitably spend on events, advertising and direct mail.
